I’m often asked to help leaders motivate employees because productivity, quality, attitudes and morale are low.  Leaders typically assume that unhappy employees are the problem, and making them happier – with team-building, money, perks or more involvement in decision-making - is the solution. That might seem like good sense but the answer doesn’t lie in accommodation, appeasement or consensus involving the most demanding employees.

The key isn’t being nicer; the key is leaders leading and followers following.

It’s true that many employees and managers will be more productive when they are treated the way they want.  But it’s equally true that many will enjoy their jobs only if they don’t have to be productive or evaluated honestly.  These people want to control every decision, put their feelings before work, be catered to and applauded for throwing temper tantrums.

Some examples of different leaders who got into trouble trying to be too nice.  For details, see the original article.

  • The staff in one division of a company was unable to form three-person customer service teams because only 15 of 17 people wanted them.
  • At another company, workers were allowed to interrupt senior leader meetings, rudely challenge any decision and make personal attacks on leaders.
  • In an under-performing unit of a third company, a new supervisor evaluating a resistant and mediocre employee saw a five-year history of excellent reviews.

Lack of appropriate leadership at these companies created power vacuums that attracted negative, critical, unhappy and abusive people who wanted control.  Well-meaning leaders had perpetuated the lie that the best way to encourage employee productivity and professional growth was to placate them through sympathy, begging, bribery and allowing them to act out.  These cultures were self-described as “employee centered, caring, consensus and win-win.”

A key initial step in solving the problems was seeing them as cultures of entitlement, appeasement and rule by petulant, demanding “children.”

The workplace is not a therapeutic environment.  Companies do not exist to make us comfortable and happy, or give unconditional approval.  If your feelings are hurt by honest, professional evaluations, prepare for disappointment.  If they’re hurt by differences in responsibility and authority between leaders and followers, become a leader.

We don’t get to vote on everything.  We can’t force everyone to treat us the way we want.  We get rewarded for productivity and success.  We often have to suck it up and be productive when we’d rather not.

Ultimately, companies are in business to make a profit.  Well-meaning leaders who work too hard at being nice, caring people can find themselves carrying 100 percent of the burden to please the most hostile, demanding employees who aren’t contributing to the success of the organization.

Consensus leadership and flat hierarchies are fads that are finally beginning to pass.  They are simply not efficient or effective enough to succeed.

Leaders lead by determining direction, establishing goals and expectations, and judging employees by performance.  Leaders don’t have to be bullies or ogres.  Of course, listening to employees can be a great asset.  But, in the end, leaders are responsible for leading the way so employees can follow.

  • A customer reams out a salesman.  Part of a job wasn’t done the way the customer wanted.  The salesman doesn’t know what went wrong but he doesn’t want the blame.  He placates the customer by exploding and blaming a department he says was responsible.  He tells the customer he’ll have those people fired.  Then he yells at innocent victims in that department.
  • A new manager is panicking.  He has to present his project to senior leaders on Friday.  It’s Monday morning and he still hasn’t received information from a manager in another department.  He e-mails her and vents his fear and frustration; he harasses, bullies and abuses her.  He tells her he’s tired of begging, he needs the *&@# information right away, he counted on her and she’s let him down.  What the *&@# is wrong with her?  All in capital letters.  To cover his back, he copies his vice-president.
  • A director stomps into a supervisor’s office, scowling along the way and slams the door.  Anxiety and tension spread at the speed of gossip.  People congregate to speculate:  Did she meet with the big bosses yesterday?  Did she get reamed?  Did we mess up?  Who’s going to get blamed next?  Fear spirals, staff finds excuses to be in other areas, productivity tanks.

Other variants are:

  • Some players set up other people to fight.  They plant seeds of doubt and jealousy, and enjoy the bloodletting that follows.
  • Some leaders specialize in negativity, finding fault, bullying and spreading blame when something goes wrong.  Since no one wants to be the victim of mistakes, everyone carries a “blame thrower.”

Is that game familiar? People feel hurt, scared and angry, and inflict their pain on someone else.  The game is also called, “Who has the rattlesnake?”

How much does the game cost? Try this method of calculation:  Estimate the time you’ve spent dealing with uproars, multiply by the number of people who bring their pain to you, multiply again by the number of innocent spectators you and they draw into the ever widening circle of players, factor in salary and productivity wasted.  Add in a fudge factor for your level of frustration.

Pretty large number, isn’t it?

It’s important to have a code of conduct stating that passing the pain and throwing blame is not acceptable.  But that’s not enough.  Most people already know that.  They just don’t follow the code when they’re suffering, scared, angry or supporting friends in a vendetta.

For example, in one training on this subject, some managers questioned why I was wasting their time presenting information they already knew.  So I showed them the e-mails their department heads had given me, in which these same managers had used their blame throwers on each other.  They had perpetuated an intense game that scorched everyone in their departments and all senior leaders.

The trick is to stop the Pass the Pain Game in everyday behavior.  A few suggestions – see the original article for details:

  • Change has to come from the top.
  • Companies point to the culture they want when they publish codes of professional conduct.
  • Policies and codes are not enough.
  • Change begins with individuals committed to adult behavior, and consequences for childish temper tantrums.

Passing the pain and throwing blame are destructive.  Another reason to stop: your boss doesn’t appreciate the pain you’re dumping on him.

Learn how to recognize and stop covert, sneaky bullies and narcissistic control freaks in the workplace. Overt bullies – whether they’re bosses, coworkers or supervisees – are easy to recognize; they’re loud, obnoxious, threatening and in your face.

Sneaky, stealthy bullies are harder to recognize.  If we don’t recognize their tactics and label them, we can’t energize ourselves to develop and carry out an effective plan to stop them.

Seven warning signs of sneaky, passive-aggressive bullies are:

  1. They want to control all the turf. They form hidden, unofficial power centers on their teams.  They want you to ask their permission before you do anything.  In subtle, manipulative, bullying ways they’ll harass and abuse you until you walk on egg-shells around them.  Sometimes they gain power and control by being nasty and vicious behind your back.  Sometimes they gain control by being hypersensitive, so you’re afraid to hurt their feelings and set them off.  I call these hypersensitive ones, “professional victims.”
  2. Sneaky bullies think they know best about everything; just ask them. They make your life miserable if you don’t do what they want.  With a seemingly friendly smile, they point out your mistakes and failings.  Their absolute certainty seduces you into self-doubt and self-bullying.  You become unsure of your own judgment and wisdom; eventually you give in to them.
  3. They know they’re more important than you are. They think your whole life should be devoted to their emotional needs, wants and whims.  Their desires, jealousies, issues and concerns (not yours) become the focus of all interactions.  They think they’re entitled to get what they want.  Their feelings are their justifications for their anger, retaliation and revenge.  They’ll fight to the death over things you think are trivial.  They never really apologize or compromise, even if they say the words.  You may think that by giving in one time, they’ll give in the next time.  But they never give in.  They push each new boundary endlessly.
  4. They think their sense of humor is correct. They think they can say whatever they want and you’re supposed to take it.  They use you as an emotional punching bag.  They make nasty, vicious, demeaning, hurtful remarks to you and cut you down in public, or they tell your embarrassing secrets.  Then they laugh like it’s a joke.  They don’t care about your pain or wishes.  If you object, they say you’re too sensitive or they were kidding.  They think your feelings are stupid and not logical.  And you better not say anything they don’t like.  They think they don’t have anything to learn.  They insist on doing things their way.
  5. Everyone is a pawn in their game. You have value only as long as you can help them or you worship them.  They’re selfish, arrogant and demanding; they think they should be catered to or waited on.  Anyone who doesn’t help or who gets in their way becomes an enemy.  They form cliques and mobs who support them or who do their dirty work.  Sometimes they are entrenched in the workplace – they have friends in high places.  You’re afraid that if you disagree, they’ll strike back at you.
  6. They think their excuses, excuse them. They’re sure their reasons are always correct and are enough to justify what they do.  They think that if you don’t agree, you simply don’t understand or you’re evil.  Self-deluded narcissists think their jealousy, anger and hatred, their manipulation and back-stabbing are not bad characteristics.
  7. They think their logic, reasoning and rules, rule. They think they’re entitled to do anything they want – to take what they want, to ridicule and attack you or to strike back in any way they want – but everyone else should be bound by their rules.  They think that if your feelings are hurt by what they’ve said or done, it’s your fault and your problem.  They know they’re right and they’re righteous.  They’re great debaters or they simply talk so loud and long that eventually you give in.

Ignore your self-bullying; that little voice that doesn’t like you, that tells you that the narcissistic control-freak might be right.  If you don’t trust your own guts you’ll get sucked in, just like you would into a black hole.

You’re never going to change them.  They’re bullying, control-freaks.

Don’t debate or argue with them.  Find someone high up on the totem pole to help you.  Make a business case for how damaging their tactics are.  Get allies who also want to stop them.  Shine a light on their tactics and their cliques.

If we don’t stop bullies, they’ll think we’re easy prey.  Like sharks, they’ll just go after us more.

Company rules and employees who follow them are essential for the success of your business.  But antagonistic “rule-people” can reduce team effort and sabotage your operations. Rule people aren’t necessarily malicious.  But their rigid inflexibility can cause as many problems as any troublemaker.  Rule-people:

  1. See everything in black and white, need all procedures and boundaries clearly defined and labeled, with rewards and consequences spelled out exactly – no gray areas and no choices.  They need uniformity and repeatability, can’t handle ambiguity, uncertainty and what they perceive as mixed messages.
  2. Insist on clear titles and privileges.  They want to know everyone’s exact job description, authority, responsibility and accountability.  They can’t handle matrix management – multiple reporting and task relationships.
  3. Use authority and experts to back up their opinions.
  4. Don’t like change unless they can see immediate and obvious advantages.
  5. Need closure, want decisions made and set in stone, even if nothing has to be begun for years.
  6. Compare themselves with everybody on every criterion.
  7. Relate only through power dynamics – command, control and obeying orders. They’re bullies.  They don’t get things done through relationships or by simply pitching in.  They need to know where everyone stands.  They’re more comfortable knowing they’re on the bottom, than wondering where they are.

We all follow the rules sometimes, but “Edna” is a good example of an antagonistic rule-person. She uses the rules to intimidate people and advance herself at the expense of your supervisory authority and departmental productivity.  For example:

Other typical examples of rule-people in crucial roles are human resource and financial managers, and administrative assistants.

To work with an antagonistic, rule-person, you’ll have to:

  • Be exacting and clear about rules, and demand what you need specifically in writing.
  • Be prepared to be challenged if you treat the rule-person differently from anyone else.
  • Include “professional, team behavior” rules – specific, detailed behaviors, not abstractions or attitudes – as important components in performance evaluations.
  • Clearly label your actions; indirect cues, kindly suggestions, informal messages or casual conversations will not be counted as important.  You must say, “This is a verbal warning” or “This is a disciplinary action.”  Antagonistic, rule-people take any softening to mean that your feedback doesn’t have to be acted on.
  • When they excuse their bad behavior with innocuous labels like, “It was a misunderstanding,” or “I’m just an honest person,” you must re-label it clearly as unprofessional.  For example: “Yelling or name calling is not a misunderstanding or honesty.  Neither is acceptable behavior at this organization, no matter how you feel.”
  • Document everything.

Overly rigid rule-people who use the rules to serve their own selfish interests are problem employees.  They need to be dealt with promptly and decisively – or they will create big problems for you and your organization.

Generally, rule-people who want to help can become good managers and administrators, but they won’t be outstanding leaders.  They can oversee repeatable operations, but they won’t be able to act creatively and appropriately in the face of uncertainty, novel problems and risk.

Increasing productivity is relatively easy because you can measure and quantify production, and then respond effectively.  But how do you fix poor attitudes, which you can’t quantify? Actually, it’s not that hard.

A list of poor attitudes typically presented to me by managers and employees includes negativity, insubordination, narcissism, hyper-sensitivity, bullying, abuse of power and lack of responsibility.

A typical list of behaviors that result from those attitudes is: chronic gossip, back-stabbing, sarcasm, negativity, manipulation, sabotage, formation of cliques, nepotism, favoritism, critical complaining, whining, demeaning comments, bullying bosses, dishonest evaluations, flaming e-mails, disrupting meetings, abusive remarks, ignoring suggestions, “Drama Queens,” blowing up in response to feedback, turf-control, crabbiness, over-reactions, lack of communication, mind reading, people who want their minds read, pointing fingers, taking things personally, the loud, silent treatment and my all-time favorite: “not my job.”

I use a straightforward, action-oriented approach that changes company cultures infected with poor attitudes.  The key is to be clear and specific about which attitudes and behaviors you want, and then to require participation in a culture that has them.  Don’t be a conflict-avoidant manager.

How do you clarify attitudes you can’t quantify?  The first step is to acknowledge that although you can’t quantify attitudes like “narcissistic control-freak,” you can recognize and document behaviors without resorting to mind reading, moral judgments or personal attacks.  Then you can act on your documentation of non-professional versus professional behavior.

Make sure it’s legal.  Then everyone from the owner on down is required to subscribe to or sign off on the new code of professional behavior.  The code then becomes a significant part of everyone’s evaluations.  Be consistent in rewarding the desired behavior and having consequences for actions against your code.

You won’t get everyone to buy in immediately.  So what?  Band together with the core group that wants to turn things around or to improve what you already have.

As you weed out a few resistant bullies, you’ll find that merely going through the process will change most employees’ behaviors.

Reinforce your expectations with new employees; publicize your code during hiring interviews.  Don’t bring people on board who argue with the code or who think the team should adjust to accommodate their personality or favorite styles that violate your code.

If someone has toxic behavior in another department, don’t bring them into your team in hopes you can change their long-term patterns.

High standards for positive attitudes protect everyone from unprofessional behavior.  Learn what you can do to eliminate the high cost of low attitudes, behavior and performance.

Work bullies can ruin a culture, destroy productivity and make your life – and the lives of everyone else they target – miserable. And it’s not just bullying bosses who are the problem.  Co-workers and employees also use bullying behavior that creates a hostile workplace.

Most bullies use combinations of these methods.  The relentless application of these harassing, abusive techniques reinforces humiliation, pain and fearCliques and mobs rapidly form. Bullying can make the targets feel helpless and situations seem hopeless.

These methods cause increased hostility, tension, selfishness, turf wars, sick leave, stress-related disabilities, turn over and legal actions.  People become isolated, do busy work with no important results and waste huge chunks of time talking about the latest episodes of bullying.

Effort is diffused instead of aligned.  Teamwork, productivity, responsibility, efficiency, creativity and taking reasonable risks are decreased.  Promotions are based on sucking up to the most difficult and nasty people, not on merit.  The best people leave as soon as they can.

Your operational system may look wonderful on paper, but the wrong people in the wrong culture can always find ways to thwart it.  Your pipeline leaks money and profits plummet.

A common mistake in dealing with repeated bullying is to spend much too much time and effort trying to educate, explain, understand, accept, forgive, beg, bribe, ignore, reason with or appease themThese approaches won’t convert dedicated bullies into reasonable, civil and professional people. These approaches only stop people who aren’t really bullies, but have behaved badly one time.

During the time well-meaning or conflict-avoidant supervisors, human resource and civil rights professionals are trying these techniques to educate or rehabilitate bullies, they’re actually victimizing everyone else in the organization.  The monetary and emotional cost of tolerating or enabling bullies can be astronomical.

Determined bullies don’t take your understanding and acquiescing as kindness. They take your giving in as weakness and an invitation to abuse you more.  Bullies bully repeatedly and without real remorse.  They might appear to apologize sincerely, but you should accept only behavioral change, not good acting.

The best way to stop a bully is to stand up to them.  Expose and isolate them.  Or catch them doing something outrageous or illegal in front of witnesses.  Stopping them and having serious consequences for repetitions are also the greatest stimuli for change.

We all know micro-managers who need to back off.  But just as often, I see employees who refuse to accept accountability and supervision.  They want absolute control of their turf and will resist, sabotage and badmouth any supervisor who wants to integrate them into an effective team. For example, Rita, a high-ranking professional, goes over Tom, her direct supervisor, to complain to a senior manager that Tom is micromanaging and wasting her time, so she can’t complete her tasks.  Rita also complains that Tom doesn’t inform her of meetings, springs deadlines on her without warning and talks down to her.

We found that Rita simply didn’t want any oversight.  There were records of calls and e-mails documenting timely announcements of meetings, requests for her to attend meetings, and clarity in expressing tasks and timelines that she pretended she didn’t know about.  She also hadn’t return calls so she could say later that she misunderstood assignments and timelines, had good-sounding excuses to avoid meetings where she’d have to report progress and had never brought her issues to Tom.  Instead, she had badmouthed him behind his back to other managers and employees.

She sabotaged, harassed, bullied and abused him behind his back.  She tried to form a clique to disparage and undermine him with her constant negativity.

With one exception, workplace cliques are bad for business.  If you allow them to operate behind the scenes, they’ll destroy morale, teamwork and productivity.  Yet, as the economy continues in a recession, people’s fear and stress will lead them to band together to find comfort and scapegoats. We usually recognize cliques that use bullying tactics to preserve their turf and to get ahead.  Let’s focus on one particular type of clique that will become more prevalent and more destructive as the recession deepens – the Whiners’ Club.

Members of the Whiners’ Club, whether they’re managers or staff, waste time and spread a cloud of negativity and apathy throughout the officeThey’re toxicThey complain about everything: the global economy; the country’s education, health care, bureaucracy and legal systems; the company’s leadership and management; their immediate bosses and coworkers; increased workloads imposed because coworkers were laid off; the insecurity of their jobs and retirement funds.  You’ll never satisfy them.

The accuracy of the whiners’ observations isn’t the issue.  The issue is their attitude towards what they think are facts.  These people are professional victims.  They’ve decided that since the world is so rotten and the future appears so bleak, they’ll stop trying to succeed.  Instead, they give themselves permission to wallow in victimhood.  They use their negativity to bully and abuse other staff, to sabotage meetings and to control the workplace.

Does that sound like teenagers who feel entitled to be taken care of?

Often, the strong and clear voice of an outside consultant and coach can empower managers and also make changes compelling.  You’ll probably need to train conflict-avoidant managers how to evaluate and remove members of the Whiners’ Club.  Once you remove a few of the most negative people, most of the rest can be rehabilitated with the right approaches.

Our beloved four-year-old granddaughter has cancer. She finished surgery and is in radiation-chemotherapy mode.  They say there’s a good chance she’ll live long and prosper.  We grasp that life preserver and try not to cry all the time while we go about fulfilling other responsibilities. Thank you for that gasp and intake of breath.

All the staff at Children’s Hospital were wonderful.  All the families we met there were also kind, considerate, caring and thoughtful.  Disease and death are great levelers – we’re all there because were attached to a kid in trouble.

Almost all our family and friends are also wonderful.  We show up with food, holiday presents for all the kids, baby sitting, prayers, gasps, tears and arms-around sharing of pain and hope.

And then there are the very few know-it-all bullies and the vicious self-bullying that I want to talk about.

A few of the bullying categories are:

  1. The religious missionaries. Their theme was that this happened to us because we didn’t belong to the right church or pray to the right God.  Or we carried some hidden sin that we’re being punished for or past-life karma is finally being manifest or bad genes are carried in the family.  And our granddaughter will be saved only if we convert to their correct way.
  2. The health missionaries. Their theme is exactly the same in form, but different in content, as the religious missionaries.  This happened because we weren’t pure enough – bad water, not completely organic produce, not pure enough vegetarian or vegan, not enough cleansing of toxins, not pure enough affirmations or thought.  We all know there are some cancers and diseases that are made worse by bad living – smoking, drugs, alcohol, living next door to a leaky nuclear plant – but this is not one of those cases.
  3. The political missionaries. Their theme is that the cause of her cancer is global, warming or cooling or environmental pollution, acid rain, fluoride in the water, America as a greedy, decadent, selfish, bad country.
  4. The narcissistic, demanding, pushy, abusive, advice-giving missionaries. They give advice as if they know the absolute truth and no one else does.  They’re self-appointed critics who know what we should have done and what treatment we should select.  Often, they once knew someone who had a different cancer but they can predict, on the basis of their wisdom, what will happen in our granddaughter’s case.  They’re righteous in working out their issues and therapy on our bodies.  As if they’re important, not our granddaughter.  Or they’re intrusive strangers focused on their issues, causes and cures.  They think their feelings are important and we must do what they want or else their feelings will be hurt.  They’re throwing more temper tantrums than a four year-old.  As if I should care about their feelings during this time.
  5. The emotionless professional bullies. They think emotion is a sign of weakness and maybe they’re upset by public displays.  Especially at work, they’ll look down on you if you cry or they’ll find a reason to get you transferred or fired.  They think robots are better than people.

All these missionaries sound alike, except the fault they focus on is a little different.  Whether their God is out there or their God is in their logic and reasoning, they’re convinced they’re right and they’re fervent and righteous about it.  Because they’re right and righteous, they think they can ignore or trample your feelings.  They think they know what’s best.

Of course, I can see that all these people have reasons, excuses, justifications – they want to help, they’re scared, in our diverse society they don’t know what’s proper, they’re simply awkward in how they try to comfort us, etc.

I don’t care about their problems and issuesThey’re adults.  They should have already learned to be gracious.  I care more about the family  going through it.

Never argue with missionaries and self-appointed critics.  It’s a waste of your time and energy.  You’ll never change their minds. They’re only trying to convert you –they know what’s right.

Some of us might say, “Stop it!” or “C’mon man!” Others will try to teach politely and graciously.  Still others will never talk to them again.

In all cases, we’re not waiting for them to become enlightened and nice.  We’re weeding through all these people and deciding who we’ll keep on our Isle of Song and who’ll be voted off or who must be kept for a while because they’re our workplace bosses.

And, of course, self-bullying kicks in.  It’s all too easy to feel blame, shame and guilt.

  1. Should we have observed something wrong sooner?  Could we have been more perfect?  What bad parents they were.  What bad grandparents we are.  It’s our fault.
  2. We should have cared more and been more careful.
  3. Do we carry a bad genetic seed?
  4. What if we’re wrong about the treatment we choose?  We can’t be sure.

None of this is useful.  Sure, there will be genetic testing, but all the rest of those thoughts are simply us making ourselves ride an emotional roller coaster; sometimes at the heights, sometimes in the pits, always being flung around and bruised.  Obsession, self-flagellation, negativity, depression, and loss of confidence and self-esteem don’t help.

Overt bullies easily get our attention.  And we know exactly what we’re up against when they attack. Stealth bullies, who stab you in the back in public with a friendly smile and a laugh designed to disguise their attack as a joke, are much tougher to deal with.  In fact, it took a lot of teamwork and determination to neutralize a smiling backstabber we were asked to help rein in.

Chuck was “Mr. Cheerful” when he cut down people.  For example, in front of co-workers and bosses, with his arm draped around Joe’s neck as if they were best friends he’d smiling say, “Joe is always the last person in and first to leave. Ha, ha, ha.”  Or he’d jokingly remind everyone that, “Frank lost that sale because he’s too shy, but we’ll try to put some life into him.”  Or he’d cheerfully say, “Harry dresses like he doesn’t care or maybe he’s colorblind.  We’ll have to show him how to look more professional. Ha, ha, ha.”

Everyone was confused and stymied by the mixed messages in Chuck’s hostile words delivered with a jovial tone.  He appeared totally insensitive to people’s looks of hurt and pain.  And his coworkers were too polite or afraid to say anything.  So they hesitantly laughed at his nasty, bullying, abusive remarks.

Smiling backstabbers such as Chuck usually target everyone except the bosses.  Chuck was more selective.  He rarely targeted women.

How can you stop a Chuck without looking super-sensitive and petty?

There was a way Chuck’s team could eliminate the high cost of his low attitudes.

All tactics are situational.  Expert coaching and consulting can help you create and implement a plan that fits you and your organization.

My personal and professional experience is that forgiveness doesn’t stop real-world bullies. Most people think forgiveness consists of two things:

  1. Some surge of feelings that makes us more kindly disposed toward a person who has injured us, whether intentionally or not.  Words in dictionaries include:
  • A thawing or understanding, caring, sympathy, empathy, compassion, pity, pardoning, clemency, mercy, kindness and benevolence and
  • A letting go of anger, resentment, the desire to punish, vindictiveness and revenge.
  1. Putting ourselves back into the same situation with that bully to show that we trust him not to take advantage of us or harm us.

Many people are addicted to those wonderful feelings of forgiveness.  They feel morally superior and spiritually advanced.

Indeed, when our hearts open up, a bridge of good will and good behavior can be created.  The other person may be genuinely sorry for their behavior and won’t do it again.  If possible, amends can be made with a reciprocal flow of open-heartedness.  Subsequent interactions can be founded on charity and caring.

There have even been documented cases in which parents have forgiven the murderer of their child, and the murderer was transformed and spent the rest of his life making amends and teaching others about the bond of caring that can exist between all humans.

Real-world bullies – relentless, narcissistic control-freaks; mean, nasty, emotional manipulators and blackmailers; taunting, harassing, abusive predators – don’t stop because we forgive them.  Indeed, they interpret forgiveness, understanding and caring just like they interpret unconditional love – as signs of weakness and invitations to increase bullying and take advantage of us more.

I think of forgiveness in a totally different way.  When we’ve forgiven someone, they don’t occupy much space in our thoughts and lives.  We simply don’t think about them much.

If we observe people carefully, we can see that we usually get to that place of forgiveness when we’re confident that we’ve met two conditions:

  1. We know that we’re protected from that bully; we have the awareness and skill so that we won’t let them harm us again.
  2. We also want to see them make amends that require effort and sacrifice.  It’s not enough that they apologize or promise they’ll never do it again.  Talk is cheap; it’s too easy to say, “Sorry” one time.  We want to see acts that make amends over time.

Also, our confidence is not about whether or not the bully has transformed and won’t hurt us again.  We’re simply confident in our own abilities.  Then we can stop obsessing on the incidents of abuse and bullying, and focus on what we want to do in our lives.

Our previous obsession with the pain of bullying was simply motivation, a strong reminder that we don’t want to experience that ever again.  Once we’re sure ourselves, we no longer need to revisit the painful incident to remind us to be prepared.

But how about the idea of putting ourselves back into the same situation again to show forgiveness?  Nonsense.  Although we can see the spirit of goodness within each person, that’s not what we get to deal with in the physical world.  We get to deal with their personality and ego.

Before we trust someone and allow them in our lives, we should observe them in many situations, time after time.  We should observe their behavior, not the reasons, excuses and justifications for their actions.  We should permit them to move closer by small steps.

Personally, if the pain caused by the bully was great, I don’t want them in my life again, no matter how much they want to continue and promise they’ve changed.  We can go our separate ways.  I can observe from a distance and after 20-30 years I might change my mind about interacting.

There are many processes we can use to reach that level of determination and skill.

Why do I take this strong stand?

Because I’ve seen so many sneaky, manipulative, toxic parents who, after a lifetime of battering and spurning their children, get old and want those children to serve them.  The parents now admit they were wrong and insist that the children take them back and cater to their wishes.  The emotional blackmail is, “If you were a truly forgiving person, you’d be understanding and kind, and care for us now.”  But these toxic parents don’t stop bullying their children.  They’re merely narcissistic, control-freaks demanding or blackmailing or using guilt to get what they want.

I’ve seen so many abusive husbands beg their victims for forgiveness, and then after a short period of good behavior, go right back to battering.

Why put yourself in harm’s way?  Let these bullies practice being transformed on other people’s bodies.  Watch them from a distance for 20-30 years to see if they’re sincere and can keep their promises.

But let’s go back and ask, “What if you’ve forgiven the murderer of your child, but the murderer wasn’t transformed by your forgiveness?”  You’ve lost nothing.  The murderer is still behind bars, I hope forever or awaiting the death penalty, and you’re still on the outside.  Nothing will bring your child back so you might as well think only rarely of the murderer and think often of your child and how you want to live now.

Self-forgiveness is akin to this, but it’ll be the subject of another article.

You choose which way of looking at forgiveness you want; which criteria you’ll follow before you forgive.  Which way gives us the kind of life we want: to feel spiritually advanced and get taken advantage of repeatedly or to keep bullies out of our internal and external worlds?

Of course, your plan must fit you, your family and the situation.  With expert coaching and consulting, we can overcome the voices of our fears and self-bullying.  We can overcome childhood rules that aren’t appropriate to our desire to thrive in the real-world.

I learned by personal and professional experience that unconditional love doesn’t stop real-world bullies.  But others learned the same lesson over 2,500 years ago. Of course, we all have those bad days when everything seems to go wrong and we’re so grumpy that we take it out on the dog or anyone we meet.  But with people like us, a yelp of pain, a kind word, a straightforward appeal, an expression of empathy or sympathy will bring us to our senses.  We’ll be genuinely contrite, make amends and not repeat the behavior again.  But, of course, we’re not relentless, real-world bullies.  We just had a bad day.

Relentless, real-world bullies aren’t stopped when we show them love and kindness.

In fact, they take our love and kindness as signs of weakness and an invitation to increase their bullying.  Here are two ancient examples:

  1. In “The Analects,” 14-34, Confucius says: “Requite injury with uprightness.  Requite kindness with kindness.”
  2. The “Mahabharata” says, “If you are gentle, [bullies] will think you are afraid.  They will never be able to understand the motives that prompt you to be gentle.  They will think you are weak and unwilling to resist them.”

In other words: If you turn the other cheek to bullies, expect that bullies will misinterpret your moral high ground for weakness and be encouraged to taunt, harass, abuse and attack you more.  If you’re willing to have your cheek slapped, then turn the other cheek.  Or if you think that another part of your anatomy is meant by the saying, be prepared to have your cheek bitted by a jackal.

But don’t believe me or the ancient wisdom.  What’s your experience?

Suppose you classify into two groups:

  1. Those who responded to your kindness and love with kind and loving behavior.
  2. Those who responded with suspicion blame and further attacks.

Suppose you label the first group “people who act nice to me when we act nice to each other” and suppose you ignore the reasons, excuses and justifications of people in the second group and simply label them as “bullies” or “predators.”  Would that give you a better idea about how to respond effectively and successfully to their behavior?

And what’s your take on history?  Suppose you did the same classification to famous historical figures.  Suppose you though if, for instance, Hitler, Stalin, Mao, Pol Pot, General Custer, Cortez, Pizarro, Genghis Khan, Tamerlane, the Inquisition and thousands more would have had their lust for power satisfied, and stopped their brutality and conquest if they were faced with kindness, appeasement, begging, bribery or love?

Oh, I forgot to mention all of the martyrs of every religion, race, color, creed, ethnic group or gender.  And how about those wildebeests crossing that crocodile infested river?  Or a limping zebra being watched by lions and hyenas?

So what can you do?

  1. Don’t be anxious, afraid, discouraged, depressed or suicidal.  Don’t be angry at the way the world is.
  2. Simply requite injury with uprightness.  Be strong, courageous, persevering and resilient.  Stop bullies in their tracks.  Of course, your tactics will vary with the situation.   But your inner qualities and your will and determination will be the same.

With expert coaching and consulting, we can overcome the voices of our fears and self-bullying.  We can overcome childhood rules that aren’t appropriate to our desire to thrive in the real-world.

We can become strong and skilled enough to resist being targeted by bullies and to stop bullies in their tracks.  We can look at individual situations and plan tactics that are appropriate to us and to the situation.

There are toxic people in every environment – toxic family, toxic friends, toxic lovers and toxic coworkers.  If you don’t recognize and respond effectively to toxic, bullying coworkers they can make your life miserable, harass you, turn the rest of your team against you, scapegoat you and even get you fired. For example,

Jane is known to be difficult, obnoxious and an out of control retaliator.  But she’s very bright and hard working so management tends to minimize the problems she causes, overlook the tension, hostility and chaos she creates, and explain away her behavior by saying, “That’s just Jane.  She must have a good heart.”  She specializes in vendettas.  Most people are afraid of her; they usually walk on egg shells around her and try to avoid setting off one of her tirades.

The bosses make you the leader of an important project that requires tact and people skills because they don’t trust Jane.  Jane is enraged.  Sometimes she blames and threatens you – you stole her job, she’ll report everything you do wrong, she’ll ruin your reputation and she’ll get you fired.  Sometimes she acts sweet – as if she wants to be your best friend.  Sometimes she tries to make you feel guilty so you’ll refuse to lead the project she thinks should be hers – that’s the only way you can prove to her that you’re a good person and her friend.

Is Jane right?  Are you sneaky and manipulative and have you wronged her?  Or is this a misunderstanding you can overcome so she’ll still be your friend?

How can you distinguish a friendly coworker who’s justifiably upset from one of these toxic bullies?  Simple.  You look for patterns in how Jane acts and how you and others feel when you’re around her.

Typically, toxic coworkers have patterns in which they:

  • Are selfish and narcissistic – it’s always about them; only their interpretations and feelings matter.  Only their interpretations are true.
  • Are sneaky, manipulative, back-stabbing stealth bullies.
  • Are over-reactive, control freaks – their interpretations give them permission to search and destroy, no matter how slight or unintentional the insult.  They throw fits and attack or embarrass people they’re upset at.
  • Act sweet one time only pry out people’s secrets and look for the opportunity to strike back even more.  Remember, they’re acting polite doesn’t mean they’re nice.
  • Will openly lie and deny it.  They’re always 100% convinced and convincing.
  • Relentlessly disparage, demean, spy on and report “bad” conduct (often made up) about their targets.

Typically, teammates of these bullies should ask themselves:

  • Are you afraid of what Jane might do or that Jane won’t be friends with you?
  • Does she threaten you?
  • Have you seen Jane attack, manipulate or lie about other targets before you?
  • Does Jane apologize but not change or even strike back later?
  • Does Jane tell you that you’re special and she’d never go after you?
  • Does Jane make efforts to be reasonable and to overcome misunderstandings, to say that the problem is partly her fault and then does she make amends and change?

Of course, you want to be careful that you’re not overreacting.  You want to know if you’re seeing their actions clearly.  But if you answer the first five questions with “yes,” and the last one with “no,” you should beware.

When you identify Jane as someone who is relentless, implacable and has no conscience in pursuing her targets, you know what you’re dealing with.  She’s out to destroy you just like she went after other coworkers in the past.

Your first thought may be, “How can I win her friendship?” or it may be, “She’s suffered so much in her own life, how can I not forgive her?”  If you follow these thoughts with feelings of kindness, compassion and compromise, if you don’t mobilize to protect you life, limb and job you will be sacrificing yourself on an altar of silly sentimentality.

I take a strong approach: Recognize evil and recognize crazy or out of control people who won’t negotiate or compromise.  The Jane’s and John’s of this world are bullies, abusers and predators that do tremendous damage.  They’re why well-meaning people have to consult with experts.  Remember, you would have already resolved situations with coworkers who are reasonable, willing to examine their own actions honestly, and to negotiate and compromise.  You need help with the terminators that you face.

So what can you do?

Divide your response into two areas:

  1. Will – determination, perseverance, resilience, endurance, grit.
  2. Skill – overall strategy, tactics and the ability to maintain your poise and carry out your plan.

Will

  1. Convert doubt and hesitation into permission to act and then into an inner command to act effectively.  Until you have the will, no tactics will help – you’ll give in, back off, bounce from one strategy to another and you'll fail, even with the best plan.
  2. Don’t let your good heart blind you to the damage she’ll do to you.  You’ve already given her second and third chances.  That’s enough.  She’s not merely misunderstanding you in any way you can clear up; logic, reason and common sense aren’t effective with the Jane’s of this world.
  3. See Jane as a terminator – she’s relentless, implacable and has no conscience.  Under her human-looking skin she’s out to destroy you.  Your good heart and attempts to reason politely won’t stop her.
  4. Assume that you can’t rehabilitate or convert Jane in your life time.  That’s not what they pay you for at work anyway.  You’re merely Jane’s coworker with an important personal life, a personal island that needs protecting.  Let Jane’s therapist change her in professional space and on professional time that she pays for.
  5. You don’t owe her anything because she got you the job or rescued you from drowning.  She’s out to get you and you must protect yourself.  Let Jane struggle to change on someone else’s professional time.  Don’t put your reputation, your job or your family’s livelihood in harm’s way.  Don’t minimize or excuse.  Deal only with Jane’s behavior.

Skill

  1. All plans must be adjusted to your specific situation – you, Jane, the company, your personal life.  Added complications would be if Jane is your boss or the manager of your team likes her or is afraid of her and will collude with her against you.
  2. Don’t believe Jane’s promises; don’t be fooled if she acts nice and sweet one time.  Pay attention to the pattern of actions.  If she’s sweet, she’s probably seeking to get information that she can use against you.
  3. Don’t expect her to tell the truth.  She’ll say one thing to you and report exactly the opposite to everyone else.  She’ll lie when she reports bad things you have supposedly done.  She knows that repetition is convincing; eventually some of her dirt might stick to you.  Have witnesses who’ll stand up for you in public.
  4. Don’t argue the details of an interaction to try to convince her of your side.  State your side in a way that will convince bystanders.  Always remind bystanders of your honesty, integrity and good character, which they should know.
  5. Document everything; use a small digital recorder.  Find allies as high up in the company as you can.  When you report Jane, be professional; concentrate on her behavior, not your hurt feelings.  Make a business case to encourage company leaders to act.  It’s about the money, coworkers and clients that the company will save when they terminate Jane.
  6. When you listen to voice mails from Jane or talk with her in person, tighten the muscles of your stomach just below your belly button, while you keep breathing.  That’ll remind you to prepare for a verbal gut-punch.
  7. Get your own employment lawyer and a good coach to strengthen your will, develop your courage and plan effective tactics.

Each situation is different – you, the toxic coworker and the rest of the company.  The need to protect yourself and your career remains the same, while the tactics vary with the situation.  All tactics are situational tactics.

In an article in the New York Times on May 9, 2009, “Backlash: Women Bullying Women at Work,” Mickey Meece describes numerous cases of women bullying women at work. Of course, women abuse, harass and sabotage other woman at work, just like men do to each other.  Sometimes they’re overt and sometimes they’re stealthy, sneaky.  Isn’t that your experience?

More important than distracting questions and considerations about how much they do it, why they do it or do they do it more or differently than men, are:

  • Do you recognize the early warning signs of bullies?
  • Do you know how to stop them skillfully?

Women often say that other women aren’t as overt about bullying; they’re more likely to be stealth bullies.  Some use tactics that are sneaky, manipulative, backstabbing; some form cliques and start rumors or demeaning put-downs; some pretend to be friends and bad mouth you behind your back; some are negative, whining, complaining “professional victims;” some are passive-aggressive.  And some can be nit-picking, control-freaks just as much as men.

How about Meryl Streep and other unsavory characters in “The Devil Wears Prada?”

Some are splinters, rotten apples and cancers – at all levels in your organization.  Just like men who bully.

As I show in my books and CDs of case studies, “How to Stop Bullies in their Tracks” and “Eliminate the High Cost of Low Attitudes,” bullies are not all the same, but their patterns of behavior, their tactics, are the same – whether they’re men or woman.  That’s why we can find ways to stop them.

Ignoring the problem or begging, bribery, appeasement, simply reinforce low attitudes and behavior at all levels.  A major part of the problem are conflict-avoidant leaders, managers and co-workers who think that if we all talk nicely to each other or try to make bullies happy, they’ll stop bullying.

If we don’t stop bullies, they’ll think we’re easy prey.  Like sharks, they’ll just go after us more.

When women and men learn how to stop bullies in their tracks, we develop strength of character, determination, resilience and skill.  We need these qualities to succeed against the real world bullies they face – men or women.

Of course, individual coaching will help you design tactics that fit your specific situation.

Often, the strong and clear voice of an outside consultant and coach can change these behaviors or empower managers and staff to remove these bullies.  I’ve often helped companies and even non-profits and government agencies create and maintain behavioral standards (team agreements, ground rules for professional behavior) that promote productivity.

In her forthcoming memoir, “Miley Cyrus: Miles to Go,” Miley reveals that her younger days were spent “being teased, tortured and humiliated by school bullies.”  The “Hannah Montana” star says she was “friendless, lonely and miserable,” and believes she would have been physically harmed if the abuse hadn't stopped.”  Miley writes, “The girls took it beyond normal bullying. These were big, tough girls. I was scrawny and short. They were fully capable of doing me bodily harm.” Most of the comments on many sites focus on the wrong areas.

People respond as if the important thing is whether they like Miley or hate her, whether they feel sorry for her or they want to see her hurt because she’s so rich and famous, whether they think she’s a selfish, twit who deserves what she got.

The important areas to focus on are: It happened to Miley, it happens to most kids, it happens to our kids.  What can our children and teenagers do and what can we do?

Other people can take forever trying to educate and convert bullies and their parents, but not me.  Stopping bullying doesn’t begin with understanding bullies or with their psychotherapy and rehabilitation.  Educating bullies and their parents begins when they find out that the old tactics don’t work.  Beginning by trying to educate them means that the rest of the kids remain victims until bullies decide to stop bullying (if ever).  Instead, protect kids now; stop bullies first and then educate them.

Therefore, the lessons we can learn from Miley Cyrus are that in order to stop bullies and bullying we need:

  1. Principals and other administrators who want to stop bullying.
  2. Federal laws that require each school to create programs defining and prohibiting specific bullying behaviors and that hold principals liable if they fail to stop bullying.
  3. School anti-bullying policies with specific behaviors spelled out.  That way, principals and teachers will be supported in preventing bullying and, when bullying is discovered, in tackling bullies and their parents.  Also, the principals who don’t want to act will be forced to, because they’ll be more afraid of the publicity and penalties they’ll get if they don’t stop bullying than they are now of the parents of the bullies.
  4. Children, teenagers and parents who respond immediately; who don’t let bullying pass by; who call it like it is; who use the word “bully.”  They’re alerting the rest of us and rallying us to be their allies and to help them resist.

In addition to professional experience, I learned practical, pragmatic methods growing up in New York City and then watching our six children and their friends and enemies.  And we live in Denver, home of Columbine High School.

As reported by Betsy Hammond in “The Oregonian,” the Oregon House Education Committee is calling for improvements in its school anti-bullying, anti-harassment laws.  They’re responding to the Oregon Healthy Teens Survey which stated that more than 40 percent of Oregon eighth-graders reported being subjected to name-calling, bullying or other harassment at school, with the highest rates among students of color, girls and gays. But they’re still missing key elements that will be necessary to stop school bullying and abuse.

The Committee recommends requiring all schools to have anti-bullying policies, making the policies public and designating a point person in each school for students and parents to turn to.

I think that to make anti-bullying policies effective you need much more than a wall-plaque containing a policy statement.  You need:

  • Ground rules that specify real-world examples of harassment, bullying and abuse that will not be tolerated.
  • Guidelines of accepted behavior to resolve disputes without bullying.
  • A program containing real consequences to deal swiftly with bullying incidents.
  • Specific examples to show bystanders how they can stop bullying in its tracks.
  • Proactive administrators, teachers and staff.

Of course that takes training and education.  The 40 percent of the students who reported being bullied and all of the others who weren’t willing to admit having been bullied would vote “Yes” to expending the money.  It’s hard to learn or grow strong and straight when you’re being beaten down repeatedly.

In my experience, the most important factors in making anti-bullying efforts effective are proactive administrators, teachers and staff.  They set the standards and create the culture.  Administrators, who are willing to let victims suffer while they attempt to rehabilitate habitual bullies, actually create hot houses in which bullies thrive.

We need new laws because too many administrators are cowards.  They’re afraid they’ll be sued by parents who want to protect their little terrorists.  Therefore, we need to require administrators to act and also to protect them from suits when they do act.

Children must be taught not to bully the weak or different, primarily by parents, teachers and administrators if they’re going to learn to be more civilized.

True bullies will take empathy, kindness and tolerance as weakness.  They’ll think we’re easy prey.  It will encourage them, like sharks, to attack us more.  Bullies will show you how far you need to go to stop them.

On an individual basis, parents must teach children how to face the real world in which they’ll meet bullies all their lives, even if the children are small and outnumbered.  That’s independent of the type of bullying – cyber bullying, physical bullying or verbal harassment or abuse.  Help your children get out of their previous comfort zones and stop bullies.

Sometimes, children can handle bullies by themselves, beginning with peaceful tactics and moving step-wise toward being more firm and eventually fighting to win.  Or, depending on the situation, just get the fight over immediately.  Most times, adult help is needed.

When children learn how to stop bullies in their tracks, they will develop strength of character, determination, resilience and skill.  They’ll need these qualities to succeed in the real-world.

In the last post, we analyzed the tactics bullying cliques typically use and 10 common reasons why people form or join hostile, predatory cliques at work. Both men and women form and join cliques, even through their tactics are often different.  These predators verbally, sexually and physically harass and abuse both men and women.  They sabotage performance.  Don’t be surprised to learn that women prey on other women in the office – you’ve seen the evidence through elementary school, junior high school and high school.

What can you do if:

  • You have a pattern of being bullied all your life?
  • You’re a target?
  • You have a chance to join such a pack of jackals and are afraid to refuse because you might get attacked?
  • You’re a bystander and your heart goes out to a victim?

Bullying, cutting-out and creating and attacking scapegoats comes from a deep place within us and is found in almost all cultures, places and times.

Sometimes you can see that the person on the receiving end has done many things to offend almost everyone else.  But let’s put that situation aside for this post and focus on all the rest of the times when the person being cut out or attacked has been okay and the problem is the group that attacks their scapegoat.

If you’ve been bullied all your life, you have a problem that you’ll have to solve before you can deal effectively with a bullying clique.  Even if you haven’t done anything wrong to the pack of predators, you’re wearing a neon sign: "Kick me."  Lions, wild dogs and sharks can see who the weak and vulnerable ones are.  Bullies can too.  You’ll have to change your attitudes and beliefs so you’ll have a different sign: "Don’t mess with me!"  Let’s also leave this situation for another post.

Many people hope to stop cliques of bullies by analyzing why they do it and then using their understanding to design solutions.  Don’t waste your time.  You know why some people find others to pick on.  That catalogue of reasons is enough.

Management training rarely works.  Textbook and educational approaches – we’ll talk and I’ll show them why it’s wrong and they’ll see the error of their ways and become caring – rarely work.  They won’t stop bad behavior that’s driven by underlying emotions.

Predatory behavior by packs isn’t driven by intellectual reasons, it’s driven by emotions.  Of course the perpetrators can find reasons to justify their behavior, but they don’t do the behavior because of the reasons.  They do the behavior because of their own emotional needs and then they try to cover up the ugliness with a pretty picture of justifications.

Ignoring the problem or begging, bribery and appeasement simply reinforce low attitudes and behavior at all levels.  A major part of the problem are conflict-avoidant leaders, managers and co-workers who think that if we all talk nicely to each other or try to make bullies happy, they’ll stop bullying cliques.

Some real-world, stepwise approaches are:

  • Make efforts to be friendly in practical ways, in order to give them a chance to change – without doing anything immoral, illegal or odious.  Bring pizza and donuts.  Cover for them when they need help.  Socialize with coworkers.
  • If they continue targeting you (which they usually will), get help to develop tactics to isolate the ringleaders or get them fired.  The key goals are: separation and isolation.  Terminated is better than transferred, because transferred means that you’ve helped them create another bully-scapegoat situation.  How nice is that?
  • Get firmer and firmer.  Don’t threaten or share your tactics with them.  Get an attorney to advise you about local laws.  Get allies – HR and managers rarely want to be involved, but give them one chance.  Document, document, document.
  • If you have a chance to join such a pack of jackals and are afraid to refuse because you might get attacked, you have an integrity choice to make.  Do you want to live in fear or do you want to win a workplace war?
  • If you’re a bystander and your heart goes out to a victim, you have another integrity choice to make.  Often, if you help a victim, the victim won’t help in return.  Be prepared to act alone, if necessary.

The strong and clear voice of an outside consultant and coach can change these behaviors or empower managers and staff to remove these bullies.  I’ve often helped companies and even non-profits and government agencies create and maintain behavioral standards (team agreements, ground rules for professional behavior) that promote productivity.

As I show in my books and CDs of case studies, “How to Stop Bullies in their Tracks” and “Eliminate the High Cost of Low Attitudes,” bullies are not all the same, but their patterns of behavior, their tactics, are the same – whether they’re men or woman.  That’s why we can find ways to stop them.

In her article in the Wall Street Journal, “When women derail other women in the office,” Rachel Emma Silverman comments on Peggy Klaus’ article in the New York Times, “A Sisterhood of Workplace Infighting.” Both discuss an estimate that female office bullies who commit verbal abuse, sabotage performance or hurt relationships, aim at other women more than 70% of the time.  Both discuss the psychological reasons why women hurt other women and why they don’t protect them.

Of course, women abuse, harass and sabotage other woman at work.  Sometimes they’re overt and sometimes they’re stealthy, sneaky.  Isn’t that your experience?

More important than distracting questions and considerations about how much they do it, why they do it or do they do it more or differently than men, are:

  • Do you recognize the early warning signs of bullies?
  • Do you know how to stop them skillfully?

Women often say that other women aren’t as overt about bullying; they’re more likely to be covert, stealth bullies.  Some of the common tactics and perpetrators are:

Some are splinters, rotten apples and cancers – at all levels in your organization.  They need removed just like men who bully.

Sometimes, even experienced people don’t recognize control-freaks until they’re in a relationship so far that they have to fight fiercely to get free. Madge was divorced, without children and had established a good career.  She’d purchased a house she loved and had a wide circle of professional and personal friends who admired and respected her intelligence, competence, good sense and friendship.

When she met Frank, also middle-aged, she thought she’d found the missing piece she wanted in her life.  He seemed to think so also.  He quickly gave her a friendship ring and moved into her home.  He knew what he wanted, had lots of plans for his success and seemed to know the right people in town.

But, after a few months, Madge began to recognize the controlling side of Frank.

When they were courting, Frank had given his reasons for wanting to go to the places and meet the people he wanted to.  Madge usually agreed and it seemed like no big deal to acquiesce since she wasn’t as determined as Frank.  But after he moved in, she began to realize that they always did what he wanted and he got very angry if she put up more than a token resistance.  He stopped giving reasons and merely gave orders.

He began to re-organize her home the way he liked and simply ignored what she wanted.  Or he could always win debates with her.

Frank never hit her, but she began to realize that she was afraid of disagreeing with him.  He got so angry and he was so sure he was right that he wouldn’t back down.  She slowly accepted his claim that she wouldn’t be invited out without him.  And she was afraid that he might even dump her.  Then she’d look like what he told her she was; past her prime and on the down side.

None of his work projects seemed to pay off, but he always had new and bigger plans.  He kept pointing out that her friends were jealous of his ideas and plans.  They didn’t appreciate his talents and potential, and they sabotaged his projects.  He said, “We won’t with your old friends any more, but with your contacts, I can cultivate important people who appreciate me.

At a party one night, Madge was having a wonderful time when he suddenly came to her and said, “We’re leaving now.”  She asked if anything had happened and he replied, “No. I’m just bored so we’re leaving.”  She said, “I’m having a great time so if nobody got you angry, I’d like to stay a little longer.  Surely you can find someone interesting to talk with for a while.”  Frank spat back, “I said we’re leaving.  That means right now!”

Madge now says that she still doesn’t know what shifted in her, but she said, as sweetly as she could, “No.  If you want to leave, you can take the car, but I’m staying.  I’ll get a ride or a take cab home.  I won’t be long.”

Frank stormed off.  When she arrived home a few hours later, he was furious.  He yelled, “I’m in charge.  If you don’t do what I want, you can get out of my house.”

Madge felt like a chastised little girl.  She thought, “I wasn’t considerate of him.  I could have left with him as he wanted.  It wouldn’t have been the end of the world, even though I was having a wonderful time.”  She begged him to forgive her; “I won’t argue with you any more.”  When she said that, Frank finally smiled and said, “That’s my girl.  Don’t talk back any more and I won’t have to punish you.”

At 2 a.m. Madge woke up with a start.  Her fists were clenched and she was shaking with rage.  “Wait a minute,” she thought.  “It’s my house, not his.”  At that moment her head and heart turned around.  She saw Frank clearly for the bully he was.  Even though he hadn’t hit her, he was a sneaky controlling, stealth bully.

As I show in my books and CDs of case studies, “How to Stop Bullies in their Tracks” and “Bullies Below the Radar: How to Wise Up, Stand Up and Stay Up,” the story of a wife stopping a controlling husband, bullies are not all the same, but their patterns of behavior, their tactics, are the same.

Here are seven of the early warning signs of a stealth bully:

  1. They make the rules; they control everything – what you do, where you go, who spends the money and what it’s spent on.
  2. They push boundaries, argue endlessly and withhold approval and love if you don’t do exactly what they want.
  3. Their standards rule – your “no” isn’t accepted as “no;” they’re always right and you’re always wrong; their sense of humor is right and they’re not abusing you, you’re merely too sensitive.  Your issues generally don’t get dealt with – theirs are more important so they can ignore your wishes.
  4. They control you with their disapproval, name-calling, demeaning putdowns, blame and guilt – no matter what you do; you’re wrong or not good enough.  Or they control you with their hyper-sensitive, hurt feelings and threats to commit suicide.
  5. You’re afraid you’ll trigger a violent rage – you walk on eggshells; they intimidate you with words and weapons; they threaten you, the children, the pets, your favorite things.  You’re told that you’re to blame if they’re angry.  You feel emotionally blackmailed, intimidated and drained.
  6. You’re told you’re incompetent, helpless and would be alone without them.
  7. They isolate you – they won’t allow you to see you friends or your family, go to school or even work.

Madge could now see that Frank was merely a domineering fast talker, who brought in no money.  He had been sponging off her all the time he had taken control of her life.  And she had allowed him to.

I won’t detail the difficulties Madge had in getting Frank out of her house and life.  That’s when she discovered that he’d done this before to many other women and knew how to intimidate her and make her look bad.  But she got courageous and strong, and she got free.

Controlling boyfriends, husbands, teenagers, parents, bosses, co-workers and friends use the same methods.  That’s why we can find ways to stop most of them.  If we don’t stop bullies, they’ll think we’re easy prey.  Like sharks, they’ll just go after us more.
