Opal finally gave up trying to teach her husband and one of her adult daughters the meaning of polite, caring, loving behavior.  They never got it.  She’d loved them unconditionally, given them everything and tried every method she’d read about.  She tried dragging them to every therapist she could find who promised to change the attitudes and behavior of bullies and narcissists.

But her husband and daughter resisted every attempt; they never changed.  They were convinced they were right and demanded whatever they wanted.  They changed their demands at a moment’s notice and told her she was forgetful, stupid and lying.  If she didn’t jump immediately she was a failure as a wife and mother.  She should feel guilty forever.  They even seemed to enjoy tormenting and abusing her.  They were uncaring and unloving.  She was their servant and wasn’t allowed to have any wants or needs of her own.  She simply didn’t matter as a person.

“Have I done enough?  Have I done everything?” are the wrong questions; they’re guaranteed to keep us slaves forever.
Opal had wanted to stop waiting on them but had been unable to resist her own discomfort at doing that.  She gave in to her childhood training.  She bullied herself with self-doubt.  Maybe she hadn’t done enough or been good enough?  If only she’d kept trying, maybe they’d finally change?  She couldn’t stop hoping.  To give up on them would be a sin.

Although “Have I done enough?  Have I done everything?” seem like questions, actually, they are not.  Questions are questions because there can be at least two answers.  But there’s only one answer to those questions.  We can never know we’ve done enough; we can never have done everything possible.  The answers to those questions lie in the unknown future and maybe something new and different might work in the future.  Or maybe, for some reason, the old methods might work in the future.  We can never know.

Why do we call changing the hearts of bullies or narcissists, “a miracle?”
We are very accurate when we say that to change the hearts of bullies and narcissists requires a miracle.  Think about what a miracle means:

  1. The probability of a miracle happening is really low.  Make your own guess.  One in a billion?  One in a trillion?
  2. Making miracles is not in our control.  Making miracles is above our paygrade.  No matter what we do, we do not make miracles.

A better question is, “Do I want to keep going on that roller coaster ride?
We get to answer that question.  We decide.  Opal was clear.  Something inside her had snapped and she was done trying to educate and convert her husband and that daughter.

The pain of their roller coaster ride was too great.  She wanted to go on different rides for the rest of her life.  She wanted rides that might bring her joy; rides which she could share with people whose behavior showed they loved and appreciated her.

Who am I to decide what’s good enough for me?
As soon as Opal decided to leave them, her heart leaped with joy.  She felt that a huge weight had been lifted off her back and the forever knot-in-her-stomach relaxed.  However, she rapidly began running the old guilt-tapes she’d carried since childhood.  She was scared by the thought of throwing the old tapes away and being on her own.  It would be arrogant and disloyal; she’d be alone and unloved.

But she was an adult now and could decide her own rules for life.  Especially when that meant throwing out rules from her past that had always made her life miserable.  Those were the old rules that kept her accepting negativity, criticism, sarcasm and many other demeaning behaviors.  Those were the rules that kept her chained to her abusers.

Once she dedicated herself to try different rules, what to do was clear.  How to do it wasn’t going to be easy.  So what?

Do we have to give up hope?
Not at all.  But we do have to give up being responsible for making them happy.  They’d have to figure out how to do that by themselves.  Opal still had hope they’d change someday.  She wished them happier lives.  But if they hated her all their lives, too bad for them.  They’d have to answer for their hate as well as their hate-filled behavior.

What can we do while we’re waiting for a miracle to occur?

  1. Opal could now distinguish her husband and that daughter’s spirits, their Souls, the potential she saw in them, her hopes for them from their selfish, lazy, entitled personalities.  They chose to let their mean, nasty, vicious personalities were.  They’d sold their Souls to the worst of their personalities.
  2. From a safe distance, Opal could light candles and pray for them.  She could wish them well.  And she knew she had to protect herself from their greed, power and control.  Her continued slavery would be bad for them.
  3. If Opal had leverage or power over them, she might have been able to change their behavior, even if she couldn’t change their hearts.  But she didn’t.
  4. She could create a wonderful life with people who cared for her in ways that made her feel good.  She could replace guilt and self-flagellation with appreciation that she’d finally started becoming the person she’d always wanted to be.

Bullies want you to give up.  They want you to think they’re more relentless; they’ve always won; you know they’ll again so why struggle or fight.  Resistance is futile.  They want you to think the future will be a repeat of the past.

Self-bullying and self-abuse follows the same pattern.  That negative, insidious inner voice tells you that you’ll never succeed; you’ve never kept your resolutions; you’ve never changed the things you’ve tried hardest to change; you have a defect inside that will destroy you.  You’re an imposter, a phony, not enough, bad.  Think of all your failures, the embarrassing moments, the people who turned away.  Resistance is futile.

That’s all wrong.

History is not destiny!

The message in all the great stories from all the great traditions is the same: Never give up.  Let nothing crush you.  Keep fighting because you choose to.

Fear and despair are bullies.  Never give in to anxiety or depression.  Keep trying.  Keep fighting.  Count the victories more than the set-backs.

I had two heart attacks in February and August of 1988, at the age of 49.

I felt like an elephant sat on my chest, preventing me from drawing a breath.  On both occasions, I sat down hard and stayed quiet until I began to breathe a little easier and the dizziness left.  Not wanting to bother anyone, I said nothing.  I convinced myself that I was probably suffering from the chronic bronchitis, and its resultant shortness of breath, I had as a child.

After the first attack, I regained much of my former energy, but for three weeks after the second one, if I walked rapidly, I had the same symptoms.

Finally, I casually mentioned them to someone at work, who said, "Lungs aren't the only thing your chest — you do have a heart, too."  In a flash, the veil of self-deception was torn.  I knew he was right.  Then shock set in.

After an electrocardiogram, the cardiologist described me as a "walking time bomb" who needed four by-passes immediately.  I was in a daze.  I met my wife at home, thinking that I would pack and go to the hospital.  She didn't panic.  She said, "Let's sit and think on this.  What's going on with you?  What does this signify?"  So we sat.

What happened next was shocking to this trained research scientist who’d directed laboratories since receiving a Ph.D. in 1966, and who was not given to hallucinations.  I heard a voice so clearly that I simply knew it was true.  It said, "Live your heart's desire or die!"

I had already done most of what I had envisioned when I was young: I had a good career, a great marriage and wonderful, grown and independent children.  I had been making systematic steps in the direction of my heart's desire for three years, but now I had to go all the way or face the consequences.

My desire was to move on from 25 years as a research biochemist and become a psychotherapist, life coach and business consultant.  I wanted to focus myself and others on how to clarify and live a rich, wonderful and fulfilling life.

In a future of not living my heart's desire, I saw only poverty, loneliness and sickness.  No wonder I had been willing to die.

But what to do about my heart?  Then the next revelation came. "If you take care of yourself, you don't need surgery!"  Which was immediately followed by a wave of fear and rationality.  One run-on thought — "I know that I can hardly breathe, I have intense chest pains, the doctor says that I need immediate surgery, how can I disagree with experts, how can I trust my gut in life-and-death matters, what if I'm wrong, what will people say?"

And again, "YOU'LL BE OK!"  For me there was no sense of choice, just instant decision.  Do it!  Don’t be a victim of your genes or circumstances.

Now came the hard part.  How to maintain my determination in the face of recurring fear and the reiteration of the old rules which insisted that attempting to live my heart's desire automatically meant self-indulgent and irresponsible behavior; financial ruin and the loss of my family?

I began a combination of the physical treatments and mental and spiritual changes that was critical to my recovery of full health.

I was able to distinguish my heart's desire from my ego's desire to polish self-image, satisfy childhood fantasies and maximize creature comforts.  I could feel the difference between clear, "accurate" intuition and seemingly similar sensations produced by fear, desire and wishful thinking.

I knew that there is no guarantee of success, only a guarantee of failure if I didn't try.  The trick for me was to let go of the fear of failure.

I developed the courage and strength to withstand the well-intentioned advice of people who "knew better," and to update many deeply embedded but outmoded rules.  I connected with people who inspired me to relentlessly pursue my dreams.

I wrote a stepwise handbook for myself for creating and living my heart's desire.  The handbook had many signposts with behaviors that let me know if I was on course or veering off in wrong directions.  It also has a process for taking time, getting quiet, asking my heart what to do and then listening.

The results were astonishing.  My cholesterol and fatty acids decreased dramatically.  In the early days, my body developed sharp pain right above my heart to warn me if I was speeding up or going in the wrong direction.  You bet I listened.  I realized later that this signal was simply a muscle spasm over my ribs; nothing to do with my heart.

The next year, after an EKG and a treadmill test, a different cardiologist said that I must have been misdiagnosed because I couldn't have had those problems only a year before and be okay this year.  Twenty years later I got more signals to have stents put in.  I didn’t wait until more heart attacks.  And I’m fine.

This is just one story with incomplete diagnoses and no scientific study of the factors leading to my improved health.  I certainly don't recommend that everyone ignore medical advice.

But I do recommend that everyone clarify your heart’s desire and take steps to make it reality.  You’ll find your life, as well as your heart, opens up in wonderful and glorious ways.  Life will become a joy, not a dreary slog down a road leading to a pathetic death.

Since then I've been helping other people examine their lives and design steps to create their heart's desire.  Many have succeeded in developing and living the rich, full lives they've always wanted.  That gladdens my heart.

Some bullying bosses are overt.  They yell, micromanage, criticize relentlessly, make personal remarks, are never satisfied and never promote staff. Other bullies are more covert.

For example, Abby controls her team by making quick decisions and immediately shifting into action.  If you stop to deliberate, she’ll become exasperated and question your intelligence.  Because she’s in a hurry, few people get consulted in advance and things are always done her way. Once she’s made up her mind, she won’t change direction.

Abby tries to control her managerial peers with rapid decisions.  Her arguments for speed can be very persuasive: No one wants to be thought of as “slow or stodgy.”

On the other hand, Alex moves with great deliberation and caution.  He’s just as controlling as Abby, but in the opposite way.  He wants to chew and digest all the details before he’ll decide.  If you want to move rapidly, he’ll become exasperated and question your intelligence and good judgment.  Because he controls the snail’s pace, few people even bother making input anymore.

If he doesn’t want to implement a plan, he’ll say he needs endless information and reflection.  Usually, his deliberations push so hard against deadlines that everyone has to work hectically at the last minute, including weekends.  He doesn’t mind because he’s still in control.

Alex tries to control his managerial peers by delaying decisions.  His arguments defending deliberation and caution can be very persuasive.  No one wants to be labeled “thoughtless or careless.”

People who are concerned with making good decisions will adjust their processes and timing to fit the situation.  Some decisions can be made with extensive input and deliberation, while others demand unilateral and rapid action.  Each style can be successful or have disastrous consequences, depending on the situation.

The rapid responses of many small businesses secured them productive niches while corporate goliaths deliberated.  Similarly, decisions made in the blink of an eye – based on accurate intuition, the hair standing up on the back of your neck or a wrenching in your gut – can save your life or business.  If you wait for proof, it will be too late.

But, of course, we don’t want someone building a bridge or an airplane based on snap decisions.

Be warned: Abby and Alex’s covert, controlling techniques are used just as much between couples in personal life and in family businesses.  However, the same mindset and methods that work to manage peers in corporate life can be effective in those more personal situations.

There are no formulas, but there are guidelines.

If you think your company keeps you from advancing appropriately, you’re not alone.  But even if your organization’s leadership isn’t clear or doesn’t play fair, the responsibility for rising is yours. For example, at a particular company many managers often complained about the reasons their company hadn’t encouraged their promotion to leadership positions.

But all their explanations revolved around their fear and hesitancy.  They blamed eternal circumstances, they were waiting for someone else to make their paths simple and easy, and they took no individual responsibility.

But external conditions are not the problem.  Conditions may be difficult or easy, but the problem is always in the individual.

One of the managers, Dave, had an epiphany: He was the problem.  His boss had said the same thing during their mentoring sessions.  His boss had said that Dave had passed the first test – he was competent and the boss could trust his numbers.

Next, his boss wanted to know if Dave had enough ambition and courage to take the initiative for his next steps; to speak up professionally at meetings, to risk being corrected and to learn in public.

There was no clear and specific list of stepping-stones for promotion, like there was when Dave was learning technical skills and was told exactly what would be on each test and how the test would be given.

This was the real world.  Tests were frequent and came without warning.  People didn’t play fair and there were winners and losers.

Also, Dave would have to deal with the way things are, not how he wants them to be.  For example, if Dave had hurt feelings in a hostile interaction with his boss, Dave would have to rebuild the bridge between them.  His boss wouldn’t approach him to make Dave feel better.

His boss could help him, but the ultimate responsibility for success would lie with Dave.  Was he willing to struggle and learn to play the game?

The fact is that path to advancement is never risk-free.  You will get your wrists slapped in public.  But if you never take those risks, you won’t advance.

As Wayne Gretzky said, “You miss 100 percent of the shots you don’t take.”  In order to advance, Dave would have to impose his ambition and will on himself in order to overcome his fear and hesitancy.

What happened to Dave?  You may be expecting me to say that Dave’s real name is Sam Walton or Bill Gates.

No, Dave is simply Dave.  But he succeeded in his first steps.  He’s ambitious: he got help and took the responsibility and risk, and he has been promoted.

Often, people need coaching to help them overcome their hesitancy and self-bullying, and to build the strength, courage, determination and skill needed to take the right risks in a way that increases their chances of success.  To get the help you need, call Ben at 1-877-828-5543.

The worst part of having a curmudgeon on your staff is that you may have to put up with him, at least temporarily, if he’s valuable to your organization.  But he has to be very valuable.  And “temporarily” is the key word. Imagine, for example, a senior manager who criticizes every idea and decision openly at meetings and also behind his boss’ back.  Sometimes, he simply rolls his eyes, snorts, drums his fingers or overtly uses his smart phone.  The major expression of his negativity is “harrumph.”

He’s worse than impersonal.  He’s an active curmudgeon.  He makes clear he won’t go to birthday parties and other celebrations because they’re a waste of time and he’s too busy.  Or he goes and grumbles audibly the whole time.  You can almost hear him saying, “Bah. Humbug.”

He always knows the “right” answer and thinks “discussions” are him expressing his opinion, followed by everyone else acting instantly on his plan.  He’s an expert at harassment, bullying and abuse of power.  If he’s entrenched in the organization, he’ll even criticize his boss publicly.

This curmudgeon’s actually pleased he has a reputation as a no-nonsense guy.  When employees leave his department, he’s sure they couldn’t stand his high standards, weren’t willing to work hard enough or didn’t have the brains to keep up with him.

The most devastating effect of allowing such bullies to stay is that your actual culture – not the politically correct statements you’ve posted on wall plaques – is exposed.  Around these cranky, negative, toxic people, performance decreases and behavior sinks to the lowest level tolerated.  Also, creativity is destroyed, morale plummets and turnover increases around him.  That may convince you to make a thoughtful decision about removing him.

Many experts tell you to get rid of the curmudgeon right away; it’s the people-oriented, moral thing to do.

Dealing with “special cases” I have a somewhat different view.  In some fields and with some tasks, you may decide to accept the behavior because he’s unique and successful.  Typically, those are the fields in which genius counts.  Some examples are: the arts and theatre, surgeons, researchers, inventors, programmers, architects and athletes.  Or a special case may be the owner’s mother or children.

If you want to retain other valuable managers and maintain a respectful culture for the rest of the organization, make clear to everyone, including the curmudgeon, your reasons for keeping him, the behavioral lines he can’t cross and your plans to minimize brain damage to the rest of the staff.  Otherwise you’ll simply allow him to victimize everyone.

As his boss, you’ll have to micromanage him.  The words “communicate better” don’t have any meaning to him.  He thinks he’s communicating just fine and doesn’t know or value any other way.  Use behaviorally specific cue cards, “Say this. Do that.”

Peers will often put up with a curmudgeon because they can minimize contact and laugh behind his back.

But if he’s your boss, decide whether to put up with his behavior cheerfully, try to get upper management to change the behavior, transfer or retire.  Don’t endure behavior you can’t live with cheerfully.  Life is too short.

High standards protect everyone from unprofessional behavior.  You can learn to eliminate the high cost of low attitudes, behavior and performance.

She stopped wallowing in negative self-talk, perfectionism, blame, shame and guilt, which had led her to get discouraged, depressed, despairing and easily defeated.  She’d lost her confidence and self-esteem.

On her journey to taking power, effectively setting boundaries and voting her narcissistic husband off her “Isle of Song,” she learned:

  • To recognize the seven warning signs of bullies below the radar, including sneaky patterns of bullying behavior, and the mental, emotional and spiritual costs accepting bullying.
  • To go beyond magical thinking to overcome the six most common objections to standing up to bullies.
  • To stop using the nine common strategies that fail to stop bullies.
  • What to do if at first she didn’t succeed.
  • The seven success strategies that will be effective in any bullying situation.
  • A seven-step process to plan tactics that will be effective in any particular situation.

My advice: Don't be a victim waiting forever for other people to grow up or change.  Don’t accept bullies’ reasons, justifications and excuses.  Don’t suffer in silence.  Use your own power.  Say “That’s enough!”  Say “No!”

We want to be people of our words; we want to be ethical and honest, and have trustworthy character; we want to do our duty.  But sometimes our loyalty to our vows – especially our marriage vows and vows to take care of parents or children – makes our lives a living hell and also sets a terrible example for our children. Deep in our hearts we know we must stop being loyal to those vows or our lives and spirits will be destroyed. But how can we stop honoring our vows?

  • In public we pledge many things in our marriage vows. But suppose our spouse turns out to have deceived us and reneges on their side of the vows?  Suppose that husband turns out to be physically, mentally and emotionally abusive?  Suppose he harasses, controls, bullies or abuses his wife?  Supposes he justifies his actions by saying that he’s the head of the house and she must do what he says?  Or suppose he blames his lack of self-control on her and uses threats, guilt and shame – his rage and violence are her fault and if she did what she should, he’d treat her better?  Or suppose that wife turns out to be manipulative and controlling?  Or supposes she’s lying, crazy and always verbally, emotionally and physically abusive in order to beat the husband into submission?
  • In private we may pledge many things to our parents, especially as they get older. But suppose they’re narcissistic, demanding, bullying and toxic.  Suppose they squander all their money against our advice and then they insist we spend all our money on them – either taking care of them or sending them to an expensive, assisted living facility?  Suppose they are relentlessly critical, scolding, chastising, whining, complaining and demeaning, and nothing we do is ever good enough?  Suppose they are vicious in private but sweet as sugar in public, so every thinks they’re saints while they act like devils in private?  Suppose they’re lying, manipulative and back stabbing – they praise their favorite child, put us down and leave everything to the favorite while we’re the ones taking care of them?  Suppose we think we’re responsible because they raised us, we think we owe them and we still want their approval?  Suppose we feel guilty if we think of acting like ungrateful children and abandoning them in their hour of need?
  • In our hearts we pledge to take care of our children until they can take care of themselves very well. But suppose they’re 40 and still living with us because they never took our advice and never got good careers or married the right person or held a job?  Suppose our toxic children are rotten to us until they need something?  Or they threaten to deprive us of our grandchildren unless we give them everything they want, even to divorcing our spouse, whom they hate?  Suppose they still act like spoiled, vicious, toxic teenagers, blaming us for all their failures, feeling entitled to everything they want, full of sneering sarcasm, back-talk, temper tantrums and demanding that we slave for them?  Suppose we still think that if we love them enough, if we’re nice enough to them they’ll finally grow up and become successful?  Suppose we’re afraid they’ll fail completely and end up homeless if we don’t give them everything they want?

Those are horrible scenarios but all too common.

Probably, we’ve discovered the hard way that we can’t make things better by being peacemakers.  Tactics like begging, bribery, endless praise, appeasement, ‘second chances,’ forgiveness, sympathy and unconditional love, and the Golden Rule usually encourage more harassment, bullying and abuse.  We won’t get the results we want; we won’t stop emotional bullies or physical bullying unless we’re clear about which values are more or less important to us.

So we wallow in negative self-talk, perfectionism, blame, shame and guilt.  We get discouraged, depressed, despairing and easily defeated.  We lose our confidence and self-esteem.

Often, we stay stuck in those versions of hell because we gave our word and we’re people of integrity – even though they broke their side of the bargain, we understand how hard it has been for them.  We think we must honor our pledge or we’d be just as bad as they are.

I say that’s a big mistake. I say, “Choose life, not a slow spiritual and emotional death.”  I say, “Examine your hierarchy of values and get clear about which values are more important to you.  Then honor the most important ones gracefully and cheerfully.”  And make yourself cheerful living a great life with your choice.

Don't be a victim waiting forever for other people to grow up or change or die.  Don’t suffer in silence.  Use your own power.  Say “That’s enough!”  Say “No!”

Often, we avoid examining that hierarchy of values and discarding those early vows until we are forced to.  We may not be willing to protect ourselves but we will act resolutely to defend others.

For example, our crazy or bullying spouse abuses the children and only then does our spirit rise up with fierce determination to protect our children.  We discard that marriage vow for the sake of something much more important than loyalty to a toxic spouse – loyalty to our children

Or the toxic parents are so abusive to our spouse and children that we take the power we need to protect what’s more precious than our toxic parents – our marriage and our children.

Or our toxic children are so vicious, nasty and abusive that our spirits will stand no more – we’ll protect our marriages, our health and our retirement funds from the energy vampires who want to suck us dry, even if they’re our own children

Instead, reward and keep the solid workers as well as the shooting stars.  They work extra, partner to meet difficult deadlines and push to get things right.  Their personal and family time suffers because they’re dedicated but overloaded.  You’ll give them the tough projects with tight deadlines because you know they’ll do whatever it takes to succeed.  Everyone on their team and in other departments the team interacts with knows who can be counted on when the going gets tough.

In order to develop a company culture that can succeed, people who can’t be counted on can’t stay.  Be honest with yourself, and evaluate honestly and explicitlyBe resoluteStop bullies; stop their bullying you.

As a manager, you must respond to the early warning signs that you don’t trust people and can’t give them assignments that count.  Find another place for them.

As a co-worker carrying someone else’s burden, make waves and polish your resume.  Don’t stay in a culture that rewards mediocrity and toxic behavior just the same as superior performance.  Barely good enough isn’t good enough for long-term company success and job security.

As a director or owner, don’t accept people who barely skate byRemove managers who are political animals and wimps, who’ll become just-good-enough, long-term managers and who’ll perpetuate a culture of mediocrity until the organization slowly sinks.

High standards protect everyone from unprofessional behavior.  You can learn to eliminate the high cost of low attitudes, behavior and performance.

Sybil harassed and abused Henry in meetings, in front of the bosses and in the hallways.  Henry tried to defend himself against her negativity with facts, logic and excuses. But he never mentioned the obvious hostility in her attacks.  His arguments didn’t stop her. He felt defeated and gave into despair.

Their coworkers called Sybil “The Queen of Mean” and tiptoed around her because they were afraid of her retaliation.  With her vicious tongue, she controlled the office.

Henry obsessed on her demeaning comments.  He continually complained to co-workers, family and friends.  Then, he’d be angry at himself for getting enraged.  He wished he could let Sybil’s cracks roll off his back.  He didn’t know how to make her stop bullying.

I convinced Henry he was taking the wrong approachHe shouldn’t ignore Sybil’s assaults.  By allowing her to continue whacking him verbally, his confidence, self-esteem and credibility were undermined.  His staff saw him as likeable but weak.

Henry had some common, self-imposed rules that keep him from acting:

Henry believed in the Golden Rule.  His psychological explanations for Sybil’s narcissistic behavior also kept him from acting.  He decided she was simply jealous of him and thought he should forgive her.

I disagree: Just because someone was a victim when they were young or feels hurt now, doesn’t give them a free pass to hurt other people.

The first changes Henry made were internal:

So what did Henry do?  He tried an escalating set of responses, increasing in firmness at each new step.  When he got far enough up the staircase of firmness, Sybil finally showed him what was enough.  She stopped.  The rest of their team now saw Henry as strong and smart.  Their respect for him increased

Don’t be a Henry and ignore insults outwardly, while they tear you up inside.  Don’t be a conflict avoidant manager. Immediately, counter any attacks from the Sybils in your life.  Use Henry’s method of escalating firmness to stop bullies.

Most bullies use combinations of these methods.  The relentless application of these harassing, abusive techniques reinforces humiliation, pain and fearCliques and mobs rapidly form. Bullying can make the targets feel helpless and situations seem hopeless.

These methods cause increased hostility, tension, selfishness, turf wars, sick leave, stress-related disabilities, turn over and legal actions.  People become isolated, do busy work with no important results and waste huge chunks of time talking about the latest episodes of bullying.

Effort is diffused instead of aligned.  Teamwork, productivity, responsibility, efficiency, creativity and taking reasonable risks are decreased.  Promotions are based on sucking up to the most difficult and nasty people, not on merit.  The best people leave as soon as they can.

Your operational system may look wonderful on paper, but the wrong people in the wrong culture can always find ways to thwart it.  Your pipeline leaks money and profits plummet.

A common mistake in dealing with repeated bullying is to spend much too much time and effort trying to educate, explain, understand, accept, forgive, beg, bribe, ignore, reason with or appease themThese approaches won’t convert dedicated bullies into reasonable, civil and professional people. These approaches only stop people who aren’t really bullies, but have behaved badly one time.

During the time well-meaning or conflict-avoidant supervisors, human resource and civil rights professionals are trying these techniques to educate or rehabilitate bullies, they’re actually victimizing everyone else in the organization.  The monetary and emotional cost of tolerating or enabling bullies can be astronomical.

Determined bullies don’t take your understanding and acquiescing as kindness. They take your giving in as weakness and an invitation to abuse you more.  Bullies bully repeatedly and without real remorse.  They might appear to apologize sincerely, but you should accept only behavioral change, not good acting.

The best way to stop a bully is to stand up to them.  Expose and isolate them.  Or catch them doing something outrageous or illegal in front of witnesses.  Stopping them and having serious consequences for repetitions are also the greatest stimuli for change.

Amy was raised to be a nice girl.  She had learned not to act if she felt angry or if she sensed any resentful or vindictive feelings within her.  When she held back because her motives weren’t pure enough, she became easy prey for her bullying brother. When they were middle-aged, her brother moved back to their small town after having been gone for 20 years.  He began spreading vicious lies and rumors about Amy.  He blackened her reputation around town and even manipulated their mother into believing that Amy had always been jealous of him and that’s why she would claim he was nasty to her.

It was all lies.  Actually, Amy had done a lot to help him and had ignored his attacks; she’d never been nasty.  He was a sneaky, narcissistic, abusive, covert bully.

But the more his poisonous words went unchallenged, the more people believed them.

Amy obsessed on what he was saying and what was happening.  She couldn’t sleep, she wallowed in negative self-talk, shame and guilt, and became grumpy and angry at her family and at work.  She got anxious and depressed.  She even contemplated suicide as a solution to her dilemma.

Amy had helped her brother so much and she couldn’t understand why he’d do these things.  She tried reasoning with him and in return he attacked her verbally, venting a lifetime’s hatred and jealousy on her.  He blamed her for all the problems in his life; all his troubles had been her fault.  He told her that she had only succeeded and had a wonderful family because she’d fooled them all and he was going to bring her down.  He wouldn’t listen to reason or any compromise she offered.

He accused her of being evil.  Her anger and desire to retaliate proved how bad she was.  Since she did feel angry, resentful and vindictive, maybe he was right and she was deluding herself by thinking she was a good person.

Finally, Amy was forced to reevaluate some beliefs she’d accepted when she was a child:

  • Truth will out; good people will be justified.
  • Turn the other cheek; follow the Golden Rule.
  • Never act if your motives are impure; if you feel the slightest amount of anger, resentment or vindictiveness.

When she could see that the wonderful life she’d created and her teenage children’s happiness were threatened, she broke free from her old rules and roles.  She evaluated those old rules-roles as an adult with much more experience than she had when she was a child.

She could see where and when the old rules might apply, and where and when she needed new rules because she was now a responsible adult.  She realized that her most important jobs were to protect her children, her marriage and her reputation.  She felt like her old skin had been ripped open and a new sense of clarity, urgency and power filled her new skin.

She told her teenage children what she’d realized.  She’d told them secrets about her brother that she’d hidden because she didn’t want them to know how rotten he’d always been.  But she had to protect her family from someone who’d destroy it, even though he was her brother.

She told their mother the truth, even though that hurt mom.  Her mother had always tried to ignore how bad her son had been.  Now she had a choice, face the truth and side with her daughter, who’d always been good to her, or continue siding with a son who was weak and manipulative.

Amy told the truth to her friends and many of the important people in town. The hardest part for her was to overcome her reluctance and produce evidence for many of the rotten things her brother had done while he’d been gone.  There were newspaper clippings to back up what she said.

Also, she reminded people to judge by character and history.  How had she behaved to them over the years: had she lied, deceived or harmed them?  Or had she always been kindly, considerate and truthful?

Her brother had to leave town.  Amy felt sorry for him, but she knew that her responsibilities were more important that her sympathy for her brother, who was now reaping the painful harvest of the seeds he’d sown.

Most important, she had a much better sense of what she had to do to fulfill her responsibilities and that she wouldn’t allow her feelings to put her in harm’s way.  Also, she saw that she had not let herself be overwhelmed by anger or resentment.  She hadn’t blown up and lost her character or the respect of the people in town.  Instead, she had stayed calm and thoughtful, and developed a plan that succeeded.

Now, she’s much stronger, courageous and determined.

Chuck was “Mr. Cheerful” when he cut down people.  For example, in front of co-workers and bosses, with his arm draped around Joe’s neck as if they were best friends he’d smiling say, “Joe is always the last person in and first to leave. Ha, ha, ha.”  Or he’d jokingly remind everyone that, “Frank lost that sale because he’s too shy, but we’ll try to put some life into him.”  Or he’d cheerfully say, “Harry dresses like he doesn’t care or maybe he’s colorblind.  We’ll have to show him how to look more professional. Ha, ha, ha.”

Everyone was confused and stymied by the mixed messages in Chuck’s hostile words delivered with a jovial tone.  He appeared totally insensitive to people’s looks of hurt and pain.  And his coworkers were too polite or afraid to say anything.  So they hesitantly laughed at his nasty, bullying, abusive remarks.

Smiling backstabbers such as Chuck usually target everyone except the bosses.  Chuck was more selective.  He rarely targeted women.

How can you stop a Chuck without looking super-sensitive and petty?

There was a way Chuck’s team could eliminate the high cost of his low attitudes.

What do you do if you end up with the boss from hell? Someone like Char – critical and nasty to everyone, an equal opportunity bully.  She shot down whoever got in her sights.  But she never went after people face-to-face.  So, no one had the opportunity to question her or to present their side to her as she was making her attacks.

Anyone who missed a meeting, no matter the reason, could count on being raked over the coals.  She’d point out all their mistakes and lack of effort, and suggest that the “offending” party probably won’t last until the next meeting.  The public humiliation in absentia was crushing.

Nothing anyone did was ever good enough for Char.  She could make everyone feel small and incompetent; much like when they were bludgeoned by their parents’ sarcasm and abuse.

In general, my advice to people who find themselves with controlling, bullying bosses and no way of changing miserable situations is: “Get a life away from work hell!”  The continued abuse will destroy you.  The longer you endure bullying, the more your confidence and self-esteem will be beaten down.  Eventually your spirit will shrivel up and you’ll feel too damaged to leave.

The better your performance results are, the easier it will be for you to find a different company to work for.  But don’t act too hastily. Being without a job is its own form of hell.

Many children are raised with a set of rules such as: “Don’t make anyone uncomfortable.  Don’t hurt people’s feelings.  Don’t upset anyone.  Don’t be disagreeable.  Don’t argue.  Be polite.  Be nice.  Follow the Golden Rule.  Make everyone like you.”  But those are not effective rules for adults in the real-world. Of course, we know why we teach children those values.  Who wants to raise hostile, nasty, argumentative, vicious, abusive bullies?

I’m not encouraging bullies to be nastier.  I’m talking with nice, decent adults who are being harassed, tormented, controlled, abused and bullied, and yet who hesitate to speak up or to protect and defend themselves effectively because they don’t want to break those childhood rules.

Mary is a typical example.  She held her tongue in public when her toxic mother abused her.  She held her tongue when relatives criticized, mocked and demeaned her.  She held her tongue when friends told her what she should do to be the good friend they wanted.

She held her tongue but she built up huge resentment that eventually exploded.

With friends and a few relatives, either she’d get in a fight so she could be righteously angry, blame them and never talk to them again or she’d nurse a cold fury until she felt justified in simply cutting them off completely without explanation.

With her parents, she’d explode and tell them off.  Then she’d feel guilty for being so mean and she’d come back groveling and apologizing.  Nevertheless, she still felt she was the one who’d been wronged and she resented the price her toxic parents made her pay for forgiving her outburst.

With strangers, she sat quietly and never shared what she thought or what she was interested in.  She didn’t want to make them uncomfortable and she was afraid of hurting their feelings or raising a subject that would be contentious.  Most people thought she wasn’t very bright.

Mary was also a master of self-bullying. She’d flagellate herself with self-doubt and self-questioning.  She’d obsess on every slight taken or given and always end up blaming herself.  And she’d judge herself as guilty, no matter what they’d done to her.  She was never perfect.  Her anxiety, stress and negative self-talk led to sleeplessness, loss of confidence and self-esteem, and to depression.

Mary had two underlying and interlocking problems:

  1. The set of rules that made “not upsetting people” her most important value, no matter what.
  2. Having only all-or-none responses of holding back totally or exploding.  In a sense, she could remain at zero mph or she could go 100 mph, but she didn’t know how to go 30-60 mph.

The solution to the first problem required that Mary examine, as an adult, the rules she’d accepted all-or-none when she was a child.  Children do think in black-or-white but adults have more experience and wisdom.  Mary could see the kernel of value in her old rules, even though her parents had used them to control her all her life.

But as an adult, she could see where those rules were insufficient and what changes were necessary:

  • She felt the pain of all the times she’d made those rules the most important ones instead of protecting herself.  She could now see situations in which speaking up or pushing back verbally in order to defend herself were more important values.
  • She could see the difference between people sharing their tastes and opinions, versus having an angry exchange with someone trying to convert her to their “absolutely right” way of seeing things.
  • She could also see which subjects she simply didn’t want to discuss with which people.
  • One of the most compelling moments was when she saw which people she did want to disagree with, whether or not they were uncomfortable or had hurt feelings, because to be “nice” to them would have violated her most important values.  In fact, she reached a point where making a few people, like her toxic mother, uncomfortable or angry was a sign that Mary was on the right track.

She changed her old, out-dated and ineffective beliefs to new, effective ones, encapsulated in the phrase, “Not hurting people’s feelings is a much lower priority than protecting myself or being myself.  I’ll speak what I think and say what I want in the nicest, firmest way and if they don’t like it, it’s their problem.  That way I’ll test whether I want to allow them to be on my Isle of Song.

That simple change gave her a rush of peace, freedom and energyShe felt powerful enough to create the life she wanted, which was more important that not making anyone uncomfortable.  She now had the will and determination to learn how to be skillful in protecting herself.

How she learned to respond clearly, simply, kindly and firmly from 30-60 mph will be the subject of another article.

We all know micromanagers whose control makes staff feel like their productivity, creativity and desire for responsibility is being strangled.  But the other way micromanaging kills is when a competent manager is suffocated by too many employees who do need micromanaging to be productive. And then there are the sneaky slackers and covert bullies.  The worst of these do just enough to get by, but they require you to be on top of them all the time in order to maintain any continuity of effort.

Some people do need micromanaged and it can be worth your time and effort.  But don’t let your good heart or conflict avoidance or a manipulative slacker turn you into a micromanager.

The price will be your career and personal life.  People who are inclined to be micromanagers usually don’t know when it’s time to say, “No.”

How’s this for a challenging assignment: You’re the new manager of a 14-person team that’s been together four years.  During your first two days with the team, nine people come to you one-to-one and complain vehemently about two team members, Laura and Frances. They’re angry: Laura and Frances come in late, leave early, ignore assignments and are sarcastic and nasty.

Supposedly, Laura and Frances claim they’re the best employees and, therefore, entitled to set their own schedules and to offer their honest opinions to improve the others.  And your predecessor didn’t do anything to change that behavior.

Beware of organizations that are proud they never fire anybody.  Destructive entitlement and deadwood will accumulate.  When results matter, good workers will be forced to work around their unproductive and difficult co-workers.
