How can you stop school bullies by forcing reluctant, do-nothing principals to protect your children?  That’s a skill many parents must learn. First, bullies are always 100% at fault and that never decreases.  Kids who act as spectators or cheerleaders, and kids who pile on also are at fault on their own.  There’s more than 100% to go around.

The worst are the adults who are responsible for stopping bullying; for creating bully-free schools, but who don’t.  Let’s focus on reluctant, do-nothing principals who tolerate bullying at their schools.

Some principals won’t tolerate bullying, but many principals won’t act strongly and effectively.

Five signs of these do-nothing principals are:

  1. They don’t have a school-wide program, including kids and parents, to stop bullies.  There’s no training for teachers, administrators, janitors or bus drivers to recognize the early warning signs of overt and covert bullies; of verbal, emotional, physical and cyberbullying.
  2. Even though every kid in the school knows who the bullies are and where and when it happens, do-nothing principals make no effort to monitor areas of the school where most bullying occurs.  They plead ignorance and expect you, the parents who are off-site, to provide the proof for them.
  3. They think the best way to stop bullying is through forgiveness, sympathy, compassion, understanding, education and compromise with bullies.  They focus on the reasons bullies bully instead of simply stopping them.  They think that doing some process counts.  But only the results count – stopping bullies.
  4. Do-nothing principals blame the target – your child.  They assume your kids must have done something wrong to antagonize the bully.  They don’t keep your kid’s complaint confidential.  Reluctant principals have great sympathy for how hard the bully’s life is and little sympathy for your child, who is the target of harassment and abuse.  Some can’t figure out how to stop a relentless bully so they’d rather look the other way.
  5. To keep you in the dark, they plead confidentiality.  Or they ask you to trust them while they handle the situation, but you see that the bullying doesn’t stop.

In these schools, bullying is never one incident; it’s a pattern.  Relentless bullies know who has the power and what they can get away with.

Learn how to force reluctant principals to act. These do-nothing principals are afraid of two things:

  1. Publicity.
  2. Legal action.

Do-nothing principals don’t want to be involved with something that can get messy for them.  Often, they’re afraid of the bullying parents of the bullying kids.  You must change that.  Since do-nothing principals won’t do what’s right on their own, you must make them more afraid of you.

Four things you can do to make sure your children are protected are:

  1. Before there are any incidents, even before school starts, organize a few like-minded parents and start lobbying for a school-wide program including kids and parents.  Get media coverage.  Make sure there are legal rules and a legal process.
  2. If bullying begins, talk to the principal and staff.  Listen carefully for excuses, rationalizations, confessions of ignorance, discussions of what constitutes legal evidence – these are bad signs.  Record the conversation.  Send to everyone a follow up email listing all the points and promises made.
  3. Give the principal (and counselors and teachers) one chance to stop the bullying – maybe a week or two.  Are bullies removed?  Does cyberbullying stop?  Or is your child picked on even more?
  4. If bullying continues, see an expert lawyer, get an expert coach and start making waves.  Contact parents of other kids who are bullied.  Get evidence.  Contact District Administrators.  Contact police.  Get publicity from local radio and TV stations.  File a law suit.  Be prepared for a long, ugly fight.  Document, Document!

Don’t be sweet and weak; be firm.  Be courageous, determined and relentless.  Silence, appeasement, wishful thinking and the Golden Rule don’t stop real-world bullies.

Be effective.  Teach your children how not to be victims.  Your children’s mental, emotional and physical well-being is at stake.

Mutiny is resisting, rebelling and revolting against duly constituted authority.

The way Captain Bligh dealt with resistance on the Bounty – constant flogging – isn’t a good approach.  It ultimately leads to rebellion: They jump ship or put you over the side.

The opposite approach gives equally poor results: Nice managers tolerate resistance, sabotage, and poor performance while they beg, bribe and appease mutineers to buy in and produce.

For example: Sam was mystified because he couldn’t figure out how to convince his supervisee, Jack, to perform necessary and agreed-upon tasks.  For more details, read the complete article.

Sam was wracked with self-doubt.  Had he failed to communicate clearly; been too harsh with Jack; not been sensitive enough to Jack’s possible reasons for not wanting to train Amy?

No.  It was simply that Jack was trying to make his rules, rule.  Sam had encouraged mutiny to grow like a cancer in the months when he accepted Jack’s assumptions that, until he was interested in acting differently, Jack was entitled to:

  • Refuse to train Amy.
  • Act rude, disrespectful and insubordinate to Sam.
  • Harass, bullying and abuse Sam.

Also, Sam had had accepted 100 percent of the responsibility to help Jack change his opinion.

The interactions that developed between Sam and Jack are similar to interactions between many parents and their children – parents who try to be their children’s “friends” and who assume that the best way to raise civil, strong, productive, responsible, mature adults is not to make them do anything until reason and persuasion have gained their understanding and acceptance.

Nonsense.  Parents provide encouragement, guidance and enforcement of clear boundaries of acceptable behavior – with immediate and predictable consequences for transgressions.  Children allowed to be the sole judges of the efforts they can make, usually become spoiled, weak, self-indulgent and irresponsible adults.

Ditto for adults in the workplace.  Sam was the duly constituted authority.  His primary task was not to be sweet, understanding and therapeutic; not to win Jack’s agreement and affection; and not to wait until Jack was willing to perform.  Sam’s task was to produce quality results, on time and within budget, and to hold Jack accountable for his part of that effort.

When Sam saw Jack’s resistance as mutiny, he finally told Jack that the responsibility for continued employment was Jack’s.  Jack’s primary loyalty must be to their mission and the performance and deadlines required.

One problem with the approach of reasoning, tolerating, appeasing, begging and bribing forever is that children won’t believe you when you begin to apply consequences.  That’s your fault.   You’ve already trained them to think that if they resist persistently, eventually you’ll give in.   When you finally try to suppress the mutiny they’ll either sabotage or react with shock, outrage and, sometimes, legal action,

Jack chose not to continue working in a company in which his rules no longer ruled.  In his exit interview, Jack admitted he never thought Sam would face his anger and carry through.  His parents had allowed him to act any way he wanted while they re-negotiated their requests.  He thought Jack would also.  Would your opinion of Jack change if you knew he wasn’t 22; he was 35?

If you don’t recognize and squash mutiny, it’ll grow unchecked until it sinks your ship.  Ask for what you want, you’ll get what you’re willing to tolerate.

Sneaky, manipulative, covert bullies try to force us into difficult, all-or-none choices.  They figure we won’t make the hard choice; we’ll choose them instead.  Don’t accept the choices they present to us. Don’t give them control of how to look at things. For example: Tim’s first wife had died 20 years ago and he’d been happily married to Jennifer for 15 years.  She’d tried to be a good step-mother to Tim’s daughter and son, despite hatred and intense provocation, especially from Tim’s daughter, Coral.

Coral was now 28.  She’d harassed, abused and bullied Jennifer all during her upbringing.  Two years ago she’d even slapped Jennifer in the face.  Coral’s excuse was always that she was still suffering because her mother had died, because Jennifer didn’t give her everything she wanted and because it was Tim’s fault that he wouldn’t defend her.

Actually, Tim had been riddled with guilt and, although he’d pleaded with Coral to be nicer to Jennifer and to himself, he’d never enforced any consequences that mattered to Coral.  In fact, he’d trained Coral to believe that if she was nasty and negative, and threw temper tantrums long enough, he’d relent and give her what she wanted.

Jennifer had always felt like a second-class citizen, lower on Tim’s priority list than Coral.  Tim always excused Coral by saying that she was young and still suffering from her mother’s early death.  He excused his tolerating Coral’s behavior, his not protecting Jennifer by saying that eventually, if he loved and forgave Coral enough, she’d come around.  He didn’t want Coral to feel unloved.

Jennifer thought Tim simply avoided conflict with his daughter because she’d never be reasonable, apologize or compromise.  He gave Coral control because Jennifer was reasonable and understanding, so he could more easily ask her to give in.

Finally Coral had the leverage she wanted.  She gave birth to Tim’s only grandchild.  Then she laid down the law.  He’d have to choose: either her and his grandson or his wife.  If he chose Jennifer, he’d never see his grandson and Coral would bad-mouth him to everyone.  She’d also turn his grandson against him.

There are many other examples in which bullies below the radar try to force these difficult choices on us:

  • New husbands or wives who try to force spouses into choosing between them or the kids from a previous marriage.  It’s especially difficult on the parents if the biological kids are going through a troubled time and spreading their unhappiness around.
  • Toxic parents who want us to choose between them or our spouse.

In all these examples, a bully presents us with a difficult choice: them or someone else we love.  In all these examples, we know the truth we’ve been trying to avoid acknowledging: someone we love is bullying us.  They’re trying to beat us into submission in order to get what they want.  We also know the difficult truth: if we give in to this blackmail, it’ll never end and the price will keep increasing.

So what can we do?

In all these examples, the same process opens the door to the rich and grand future we yearn for:

  1. Accept that we’ll never get what we want if we give in to blackmail. Accept that the blackmailer wants to control our lives – they want to tell us what’s right and what we must do; or else.  Accept that we’ll never change these narcissistic predators by begging, bribery, peace-making, the Golden Rule or unconditional love.  Tim had to accept that although he loved his daughter, he didn’t like her and he dreaded any interaction with her.
  2. Decide what behavior we must have and what we will tolerate in our personal space. Forget about the name of the relationship and focus on the behavior. Set high standards for how people have to behave in order to be invited into our space.  What values are more important than which others?  What’s the life we want to live, given the givens that other people try to force on us?
  3. See the choice for what it really is.  Tim finally saw that the choice was not between his daughter or his wife; it was between being beaten and controlled by his daughter or his life. In order to have the life he yearned for, he had to choose to be a person worthy of that life.  He had to have the courage of his deepest desires.
  4. Protect our personal environment from pollution, even by those we love.  That meant that Tim had to act with courage and determination to defend his personal space from any toxic polluter, even from his daughter and from the weakest, most needy, most cowardly part of him.

By choosing the life he wanted, which he shared with Jennifer, Tim chose the possibility of a wonderful life.  He and Jennifer started doing things they’d always wanted to.  They stopped wasting their time thinking about Coral.  Tim stopped being depressed and riddled with shame and guilt.  They started being happy.

But what about Tim’s broken heart because he couldn’t see his grandson? There’s no way around that.  Tim’s daughter was adamant: she wouldn’t let him see his grandson.  However, we must remember that we can never appease predators and vampires.

But eventually, Coral and her husband divorced and her husband, who had finally seen how Coral operated but was no longer afraid of her, let Tim and Jennifer bond with his grandson.  Eventually Coral needed money and Tim had to decide if he wanted to put her on a pay-for-play plan.  Should he give her a little money each time he and Jennifer saw his grandson?

Many of us have been taught to ignore putdowns.  It’s considered morally superior to rise above them. That’s a big mistake.  Respond quickly when someone attacks you.

For example, Sybil continually put down her peer, Henry, in private and public.  Each demeaning comment might have been mere insensitivity.  But taken together they represented a hostile pattern.

Sybil harassed and abused Henry in meetings, in front of the bosses and in the hallways.  Henry tried to defend himself against her negativity with facts, logic and excuses. But he never mentioned the obvious hostility in her attacks.  His arguments didn’t stop her. He felt defeated and gave into despair.

Their coworkers called Sybil “The Queen of Mean” and tiptoed around her because they were afraid of her retaliation.  With her vicious tongue, she controlled the office.

Henry obsessed on her demeaning comments.  He continually complained to co-workers, family and friends.  Then, he’d be angry at himself for getting enraged.  He wished he could let Sybil’s cracks roll off his back.  He didn’t know how to make her stop bullying.

I convinced Henry he was taking the wrong approachHe shouldn’t ignore Sybil’s assaults.  By allowing her to continue whacking him verbally, his confidence, self-esteem and credibility were undermined.  His staff saw him as likeable but weak.

Henry had some common, self-imposed rules that keep him from acting:

Henry believed in the Golden Rule.  His psychological explanations for Sybil’s narcissistic behavior also kept him from acting.  He decided she was simply jealous of him and thought he should forgive her.

I disagree: Just because someone was a victim when they were young or feels hurt now, doesn’t give them a free pass to hurt other people.

The first changes Henry made were internal:

So what did Henry do?  He tried an escalating set of responses, increasing in firmness at each new step.  When he got far enough up the staircase of firmness, Sybil finally showed him what was enough.  She stopped.  The rest of their team now saw Henry as strong and smart.  Their respect for him increased

Don’t be a Henry and ignore insults outwardly, while they tear you up inside.  Don’t be a conflict avoidant manager. Immediately, counter any attacks from the Sybils in your life.  Use Henry’s method of escalating firmness to stop bullies.

Almost every one of the women who’ve interviewed me on radio or TV admitted that they were raised to be “nice girls.”  Their mothers had taught them that the most important value was to be nice, polite and sweet at all times.  They should ignore or rise above bullies; feel sorry for how empty and insecure bullies must feel; how horrible bullies’ family lives must be.  Nice girls should try to understand those mean girls, to forgive them and to tolerate their nasty, insulting, abusive behavior. Nice girls should be sweet and kindly in all situations; not be disagreeable, not make scenes, not lower themselves to the level of the mean girls by pushing back verbally or physically.  Nice girls were raised to believe that the virtues of loving compassion and sympathy were their own rewards and would also, eventually, stop bullying.  Nice girls were to live by the Golden Rule.  Being a virtuous martyr was preferable to acting “not-nice.”

As a result, when these nice girls became adults, they had trouble protecting themselves from bullies.

Many had married nice guys so they didn’t have to worry about bullying at home.  But they didn’t know how to stop bullies at work, especially stealthy, covert, sneaky female bullies.  They didn’t know how to teach their children to stop bullies at school.  They didn’t know how to protect themselves from manipulative, abusive, controlling, narcissistic, nit-picking, negative, self-centered relatives, friends or neighbors.

And, in addition to the emotional scars and the feelings of helplessness and impotence in the face of the real world, they bore a measure of anger toward their mothers for not teaching them how to be effective as grown ups.

The start of their change was to openly admit that, in this area, their mothers were wrong.

Their experience had taught them that they needed to feel stronger in the face of bullies, to learn to act more effectively now and to teach better skills to their children.

They had to decide which values were more important than being nice. They had to adopt a new hierarchy of values to reflect what they’d learned.  They had to discard their childhood rules and roles, and adopt new ones as adults.  Once they made the decision to determine their own values, they felt a surge of power, confidence and self-esteem.

At first they thought that they needed at least two hierarchies of priorities; one for their home life and one for the outside world.  This was abhorrent to many because it sounded like situational ethics.  But it wasn’t.  They would have the same ethical framework and merely different tactics that fit their different situations.

A general example of the new hierarchy they all adopted was that although being nice, sweet and agreeing with people might still be important, protecting themselves and their personal space was more important.  Being treated well was more important than keeping silent and not making a scene or not creating a confrontation.  Speaking up and keeping themselves and their families safe was more important.  They would not allow toxic waste on their “Isles of Song.”

Determination, will and perseverance were more important qualities than being nice.  These qualities gave them the power to take charge of their lives.  They didn’t have to be mean, but they did have to be strong, courageous and sometimes firm.  They were the ones who decided what they wanted and needed; what was right for them; what their standards were.  These decisions were not consensus votes affected by the desires and standards of other people.

Their tactics had to be situational.

In their personal family lives, where niceness was usually reciprocated, they could usually interact by kindly suggestion and often be very forgiving of some behaviors.  But with some relatives in their extended families, they had to be more direct and enforce more boundaries; no matter what other people thought was right or thought they should put up with because the bullies were “family.”

In most other situations – work, friends, their children’s schools – they had to overcome the idea that being open and firm automatically meant confrontation, which they’d been taught to avoid at all costs.  They had to learn how to speak clearly, disagree in a nice and firm way, and make things happen even if it made people uncomfortable; especially people who were abusive or slacking in their responsibility to protect their children.

The hardest skill for many of them to learn was how to isolate some bullies or to work behind the scenes to thwart covert attacks from sneaky, manipulative bullies.  But once they’d stopped thinking that being nice was the most important value, they were able to learn these skills. Sometimes things are very clear and straightforward even though carrying them out may be difficult.  But that’s a lot better than not being clear. Rabindranath Tagore, Nobel Prize winning poet, said, “Create an isle of song in a sea of shouts.”  This vision provides clarity about the direction we want our lives – situation after situation. But the process varies with the specifics of our individual situations.

We can begin by protecting the ecology of our Isle of Song.  Just as we wouldn’t allow toxic dumpers, we won’t allow people to trash our Isle in any way.

Therefore, we clear the bullies from our lives and we create space for the right people to come in.  The reality shows also say the same thing, although not so poetically.  “Vote selfish, narcissistic, insensitive, nasty, abusive people off your island.”

Who do we allow on our Isle? People we want close to us and who behave the way we need.

Who do we vote off our Isle? Remove anyone who won’t behave according to our standards.  I don’t mean only bullying spouses.  Our lives become much better when we use this general rule in all situations – with our toxic parents, relatives, adult children, friends, co-workers, bosses.

Physical violence is obvious, so our response is usually emphatic; “Go away!”  But the more covert, manipulative, sneaky, control-freaks are harder to detect.  Nevertheless, the same rule applies.  Test people’s behavior.  If they don’t stop bullying, vote them off our Isle.  Good behavior counts more than bad blood.

Covert, stealthy bullies always try to ram their agendas down our throats – with a smile, a laugh, a good excuse.  They say, “I know better, I’m right, I’m justified.”  Don’t pay much attention to the specifics of each excuse.  Instead, watch for the pattern of who they think is in charge and who casts the determining vote.  If they always want control, we know what we’re up against and we know we must vote them off our IsleBegging, bribery, appeasement, understanding, forgiveness, unconditional love and the Golden Rule won’t stop them.

They aren’t friends or even acquaintances, although we can be polite and firm while we’re setting our boundaries.

But what can we do about bad blood if we still feel the need to see those people sometimes? One couple I coached created a wonderful image.  They needed to protect both the physical and the emotional ecology of their Isle from a very toxic adult daughter.  In non-technical terms, the daughter was “crazy.”

She could be sweet one moment, but the next, for no apparent reason, she’d blow up and throw an explosive, attacking, vicious temper tantrum.  She’d loudly curse and blame her parents for how bad she felt or what had happened to her.  It was all their fault, she’d yell, because they wouldn’t do exactly what she wanted them to do, every moment, even if her feelings or what she wanted changed in an instant.  In her rage, she’d even try to hit them.

The parents couldn’t trust their daughter.  Actually, they could trust that almost every time they saw her, the daughter would repeat a life-long pattern without warning or provocation.

The parents felt that they had to protect themselves and their much younger children from the older daughter, but they still felt bound to see the “crazy” daughter sometimes.

The image that worked for them was to imagine a long boardwalk from their Isle of Song leading out to a McDonald’s surrounded by a huge barbed-wire fence.  They could tolerate meeting her out there to have a burger once every three-four months.  But at the first signs of a blow up, they’d leave the McDonald’s, close the gate and their crazy daughter was stuck out there.  She could never get to their Isle and trash it with her emotional garbage.  And they’d never allow her to move back home.

That way, the parents could satisfy both values of seeing their daughter and of protecting the rest of the family.  They removed the interaction from their Isle both physically and emotionally.  That solution fit them.

We may be targets but we’re not victims! There are many situations in which we can fairly easily vote someone off our Isle and never interact with them again.  First dates are a good example.

There are also many situations in which we feel stuck by circumstances and choose to use the long boardwalk method to protect our mental, emotional and spiritual well-being.  We decide to interact with the bullies physically once in a while but we’ll protect ourselves.  We’ll always have a way home that we control.

Also, we’ll maintain an emotional distance.  We won’t take what they say or do personally.  We may be unable to stop them from trashing the ocean far away or trashing their own Isle, but we won’t let them trash our emotional Isle.

Some of these situations might be when we decide to care for bullying, nasty elderly relatives or we choose to continue trying to straighten out a child who isn’t old enough to throw out or we accept a rotten boss in a job we can’t or don’t want to leave or we choose to keep living next to jerk-y neighbors or our child may stay in a school that has a special program even though the officials tolerate bullying.

Again, it’s our choice depending on the circumstance and what we want to do.

The key step in these situations is internal: to keep a spark alive in our hearts.  We know that we’re choosing to endure the pollution and noise for a finite time, but that in the end, we’ll get free and vote those people off our Isles of Song.

We can’t allow the worst of ourselves to trash our own Isle. That image can make clear the next steps in our personal development.

We live up to the standards required for anyone to be allowed to stay on our Isle. We develop strength, courage, determination, perseverance – grit.  We vote the selfish, narcissistic, insensitive parts of us off our Isle until those parts develop better ways of getting the wonderful things and feelings we want in our lives.  We become worthy of our own Isle.

Often that requires expert coaching to replace old, out-dated beliefs, attitudes, feelings and habits with new ones appropriate to our Isle.  With expert coaching and consulting, we can learn to command ourselves.  We can overcome the voices of our fears and self-bullying.

When we follow experts’ checklists, and we recognize and label our spouses’ behavior as “bullying” and our demanding, controlling, narcissistic, abusive spouses as “bullies,” we generate our own power.  We may use that power to re-enter the fight with renewed vigor and a new sense that we’re right. But many bullies, especially demanding, controlling, narcissistic, sneaky, manipulative, abusive spouses, will not be convinced to change by our experts or our internal power.

There’s a better way.

Bullying spouses will often get their own experts or friends or mothers to say that our experts are wrong.  Their experts will say, “Our spouses are in the normal range and it’s our fault that they’re acting the way they do.  We made them do it.”

Also, many bullies like to debate, argue and fight foreverThey never concede a point or give ground.  No matter how many experts we get to prove that they’re bullies, they won’t changeThey expect to wear us down.  We can see how that argument can go around and around forever.

The fundamental problem with that approach is our willingness to debate and argue because outside experts tell us that we’re right or that we’ve been wronged, and, therefore, our spouses should change.

The better course, the winning way is to ask our inner expert. We ask ourselves, not if they’re bullying us, but simply whether we like or don’t like what they do.  We know what we like and don’t like; we know how much we like or hate it; we know what we’re willing to compromise about or put up with and what we’re not.

We begin with our judgment and act on that judgment. The fundamental and true justifications for what we do are “I want to” and “I don’t want to.”  Not necessarily as a snap judgment, but as a source of energy and power.  Later, we supply a thin coating of logical reasons to make people think we’re rational.

We’re acting on our own standards and for the benefit of our heart and soul – and probably for our kids also.  That’s real power.  Since we know what we want, we don’t need to change our spouse or get our spouse to agree or give permission.  Gone are doubt, hesitation, self-questioning, negative, self-bullying self-talk, insecurity, lack of confidence and low self-esteem.

A declaration of what we want or don’t want is unassailable by outside experts.  We know right away that any who tries to talk us out of what we want by saying, “That’s dumb.  That’s crazy.  That’s silly.  That’s unreasonable.  That’s selfish.  That’s arrogant.  That’s too demanding.  That’s not loving,” is not a person we want to keep as a lover, friend or relative.

Acting because we want to is more than enough justification. Acting as our own expert, on our own best judgment, because we want to is how we take charge of our present and future.

Instead of thinking we need to prove or justify something according to our spouse’s logic, we’re now testing our spouse.

  • We say what we will never tolerate and what we must have.
  • We say what we want and don’t want strongly, and how many chances we’re giving.
  • We say what we’re willing to negotiate or to give, and what we must have in return – and how many chances.

Don’t pay attention to objectors or inner objections:

We can’t let our feelings ruin our future.  We’ll fall in love again with someone even better.

Given our standards, is our spouse willing to act in a way that we’ll allow them to stay on our island or will we vote them off?  It’s our island and we’re the only one who votes.

It’s that clear and simple even though the specific action plan will have to be adjusted depending on the situation – money, kids, relatives, culture, etc.

But what if we’re wrong or too picky? On the one hand we do know that experts are wrong.  For example, expert advice for the best way to parent has changed every few years during my lifetime.  There are no guarantees.

On the other hand, we might make a mistake.  So what?  We are learners.  The more we listen to our inner expert, the more expert it will become and the more it will help us.  We’re not children any more.  It’s better to follow our own path than be ruled by parents, spouses or experts.

This choice is wonderfully illustrated in the Daniel Day-Lewis movie version of “The Last of The Mohicans”.

British Major Duncan wants Cora to marry him.  Her father wants her to marry him.  But Cora hesitates.  Cora is thinking about breaking away from the cage of her upbringing.   She tells him of her hesitation.

Duncan says, “Why not let those whom you trust, like your father, help settle what is best for you.  In view of your indecision, you should rely on their judgment and mine.  Will you consider that?”

At first she’s not sure, but later she sees a side of Major Duncan she would never let herself live with.  She tells Duncan, “I have considered your offer.  The decision I have come to is that I would rather make the gravest of mistakes than surrender my own judgment.  My answer to you must be, ‘No.’”

She will follow her own judgment, not theirs.  She will not let those “experts” rule her life.

Be brave.  We can get help to access the expert within us and learn to trust our inner expert.  We can act because we want to and be the hero of our lives.

I was at a wedding and a funeral last week.  Really; not a movie.  And the people were fine. But I was reminded of all the times I’ve been at big family events when some selfish, narcissistic, abusive, controlling, bullying family member demanded that they get their way or they’d make a scene, make everyone miserable and ruin either the celebration festivities or the solemnity.  They knew what was best and we’d better do it.

Think of the relatives at all the special occasions – weddings, funerals, births, vacations and holidays.  The relatives who get drunk and insist they be allowed to ruin the event; the arrogant jerks who think they own all the attention and air in the place; the nasty, greedy; jealous, vicious-tongued vindictive; the narcissistic, smug, righteous know-it-alls.

Think of the people who take over all the events because they want to.  Whatever supposedly logical reasons, excuses and justifications they offer each time, I notice the pattern.

Even though they’re not the important person at the event, they always have to get their way or else.  They’re not the bride or groom, they’re not giving birth, they’re not graduating, they’re not getting baptized, confirmed or bar mitzvah-ed; they’re not the host or planner; they’re not the person dying.  They’re not even the turkey on the table, although I sometimes entertain fantasies of having a sharp carving knife in my hand.

These bullies always think they’re right.  And they’re willing to argue and fight longer, harder and louder to get their way, than anyone else, especially over what we think is trivial and a waste of time.  And they let you know that they’ll retaliate and make us regret resisting them for the rest of our lives.  They’ll bad-mouth, criticize and put us down in front of everyone forever.  And the scene is our fault, not theirs.  They want us the walk on egg shells around them.

So what can we do?

  1. Typically, we find reasons to turn the other cheek. We try to rise above, ignore, look away, appease, understand, excuse because that’s just the way they are or tolerate them for the duration of the event.  Typically we give them what they want because we don’t want to be judgmental or we’re too polite to make a scene or we think that if we follow the Golden Rule, they’ll be nice in return.  I think that tactic is good to try but only once.  Anyone can have one bad day and try to feel better by taking control.  But real bullies and boundary pushers simply take our giving them their way as permission to act more demanding.  As if they think they’re powerful and everyone is too weak to resist them.  Like sharks to bloody prey, they go for more.  And it’s always the people who can’t or won’t protect themselves – the weaker, younger, more polite, more bereft ones – who suffer the most when we leave them unprotected.
  2. Instead, be a witness, not a bystander. Recognize that we’re being bullied and abused.  Be willing to get out of our comfort zones to take care of the important people.  The first time the person bullies, we can take them aside and tell them privately, in very polite and firm words, to “shut up.”  But these control-freaks have demanded their ways for years so we know what’s going to happen.  Ignore their specific reasons, excuses and justifications.  Typically, we give them power because we fell sorry for them, we’re too polite to make a scene and, after all, they’re family.  We give them power because they’re more willing to make a scene and act hurt and angry, and walk away.  We give them power because they’re willing to destroy the family if they don’t get their way, but we’re not.  Take back our power.  Be willing to make a scene; to disagree, threaten or throw someone out.  Find allies beforehand and stand shoulder to shoulder.  We may not change their behavior, but that’s the only way we have a chance of enjoying the events.

Although I usually think of the older generation of “demanders,” but let’s not forget the spoiled brats encouraged by their indulgent or defeated parents to demand all the toys, bully the other kids and violate all the rules.  Or the surly teenagers, the toxic adult children, the bullying spouses or self-centered friends.  Or the oafs and abusers of power at work.

Don’t be bullied.  We need an expert coach to help us design plans that fit our specific situations. Be brave.  Step up and be the hero of your life.

The Teachers’ union is clear: since dues are paid by teachers, not by kids or parents, the union’s job is to protect and increase teachers’ salaries and seniority. I love good teachers.  I come from a family of teachers.  My life has been crucially enriched by teachers.  I teach.

But I won’t support the teachers’ unions focus only on salary and seniority.  There’s something simple the union can do to protect its own members and to get my support.

There’s a war going on in schools and in legislatures right now over bullying.  Should we take strong steps to stop taunting, teasing, harassment, bullying and abuse despite problems in writing good laws, in developing strong policies, in promoting effective programs and in protecting strong principals from law suits by the bullying parents of bullies?

I’m calling out union officials and leaders who have wrung their hands in despair because no one is protecting teachers.  What percent of your lobbying dollars have gone into promoting laws, policies and programs to stop bullies?  How come the union doesn’t organize teachers to picket at legislatures that are considering laws to stop bullying?  Have you see teachers parading with signs saying, “Protect students and teachers.  We need laws to stop bullies”?  How many television ads and letter writing campaigns have the union funded to promote clear action by legislators and school districts; and to remove ones that tolerate bullies? How many more murders and suicides will it take to convince the teachers’ union that its best interests lie in fighting for strong laws?

If I was a teacher in the union, I wouldn’t pay dues to an organization that supposedly represents my best interests but leaves me out to dry because there are no laws or policies to protect me when I challenge bullies and their protective parents.

It’s that simple for me.  When the union takes on the bullies and their parents, I’ll support the union in its other efforts.  I’m in good company.

Many people still feel like children when their parents boss, belittle, criticize, demean, blame, shame, bully, abuse and guilt-trip them.  The now-adult children still feel afraid, just like they did years ago. Angry, hostile, harassing, taunting parents still elicit the most primitive responses from their adult children – fight, flight or freeze.

How can these adult children free themselves from uncivil, impolite, nasty, manipulative or toxic parents who trample their boundaries?

The first step is always inner change.

Grown children need to mature into adults; to free ourselves from our childhood rules expectations and roles, from our fears and guilts.  In many ways it’s like shedding our old skin and growing one that fits better, or going into a cocoon and emerging as a butterfly.  It’s also just as natural.

We must make up our adult minds and hearts about what we will allow in our personal space.  Will we allow anyone to treat us like a child or simply treat us badly, or will be allow only our parents?  If our answer is “yes,” then we’ll probably be bullied, abused and terrorized by toxic parents for the rest of our lives.

That is a life choice many people make.  If we make it as an adult, not only as a beaten and submissive child, then it’s our choice and we get to live with it.

Many cultures consider that duty, obligation, respect and catering to parents – even vicious, abusive, bullies – as the most important duty of a good child.  It’s often called “filial piety.”  The principle is that we owe them our lives and must pay that debt as long as we live.  If we’re lucky, our children will pay their debt to us in the same way.  Some cultures have been organized around filial piety for thousands of years; it works and is self perpetuating.

However, the negative, bullying, abusive self-talk can corrode our spirit, sap our strength, ruin our focus and destroy our courage.  Looking at ourselves with demanding, toxic parents’ hostile eyes and talking to ourselves with their critical, perfectionistic, never-pleased voices can be demoralizing and debilitating.  Constant repetition of all our imperfections, mistakes, faults, failures and character flaws can lead us down a path toward isolation, depression and suicide.  Don’t go there.

In many ways, the Enlightenment in the West broke with that old tradition of filial piety championed a new way of being in the world.

As adults, we have the freedom and responsibility to make a different choice.  We have the moral right, permission and strength to stand against our parents and other people’s commandments.  We may and can and must choose for ourselves.

We can choose not to look over our shoulders and bow to our ancestors in fear and obedience.  Instead we can look ahead to our descendents with hope.  We can focus on taking care of our physical and spiritual children more than our parents.

The old way was to ask authorities, ask “What’s right?”  Now, we say, “That’s for us to decide.  We will follow the call of our Spirit, not the roles, beliefs and ideas we accepted when we were children.”  Of course, the Enlightenment’s way has its own downsides, but I’d rather have its upsides.

Maturing requires us to stand our Spirit’s ground, especially with our parents and extended family.  The longer we endure what we think of as mistreatment, the more our Spirits will shrivel and die, day-by-day. We must say some form of, “I love you but I’ll allow you in my space only if you treat me like I want to be treated, like you’d treat a person whose affections you’re trying to win.  I’m an adult; treat me nicely, kindly, respectfully and with fear that you might anger me.”

Often, we hold back because of our fears – fear of offending a moral code, fear of the condemnation of the “elders,” fear that we must think they’re evil, fear of saying the wrong thing, fear of going too far, fear of our bullying parent’s power and retaliation, fear of being on our own emotionally even if we’re already married and have our own children.  We hold back because of the Golden Rule.  We hold back because we accept their excuses and justifications.

If we hold back, their bullying and abuse will continue and escalate.  If we still try to beg, bribe, please and appease them in order to get them to treat us decently, they’ll keep thinking they’re right and safe in continuing to beat us into submission.  We’ll get what we’re willing to tolerate.

Instead, break the game.  We don’t have to be perfect before they have to change how they act.  We’re not mature until we simply tell them what we want and have rewards if they’re nice and consequences if they continue abusing us.

Many people think that before they act they should do psychoanalysis until their fear is gone.  That’s a seductive trap, especially because it means they don’t have to act.  That way makes us think we’re weak and cowardly – it fills us with anxiety, stress and self-recrimination; we lose confidence and self-esteem; we’re more easily subject to physical ailments; we isolate ourselves and become depressed.

Speaking up and acting to make our words real is the way of courage; it builds strength, confidence and power.  Those fine qualities are developed only by overcoming fear and strong challenges.  Don’t wait until we’re “ready” to act in a way that’s perfect.  Act now; act next time.  We don’t have to be perfect the first time. If we go too far or not far enough, accept no blame, shame or guilt.  Simply adjust so we get closer to the way we want next time…and the time after…and the time after.  There will be more “time after’s.”

Some parents will finally see the consequences of losing contact with us; they’ll change their behavior.  Some won’t.  They also have free will and choice.

We’re not mature until we make an adult decision about what we’ll allow in our personal space and then back up that decision with rewards and consequences.

Of course the predicament is the same for parents with abusive children, or even worse since the children can deny their parents contact with the grandchildren

Remember, all tactics depend on the situation – the people and the circumstances.  We must plan tactics that are appropriate to us and to the situation.  With expert coaching and consulting, we can become strong and skilled enough to overcome our fears and hesitations, and parents who won’t treat us right.

Do we have to decide that a bully is bad, evil and unredeemable in order to stop them or get them out of our lives?  Do we have to be judgmental in order to act – to kick someone out of school, to divorce someone, to sever a relationship, to put someone in prison? Many people think they’d have to be much too judgmental and punitive in order to act.  After all, we don’t know the heart of someone since we can’t really walk in their shoes, and we don’t know who can be transformed or redeemed.

But is that way of looking at bullies true or useful?

Do we have to wait until we’re sure that a bully is evil and unredeemable before we can act?  Is it wrong to be so judgmental about a person’s character?  Can we say that our standards are so much better when someone else has such different ones?

I think that those are the wrong questions.  They’re not questions that will help us; instead they get us into unanswerable philosophic discussions.

I think more useful questions are: “What actions from whom are we willing to have in our environment?  What are we willing to do to remove people who act in ways that are painful, demeaning, denigrating, abusive and bullying?”

By using these criteria about actions, we’re not making any judgment about the person’s character or identity – are they good or bad, are they evil?  We’re not hallucinating about the possibility of their rehabilitation and redemption in the future.  We’re simply deciding what behavior we’ll accept in our personal environment. Doesn’t that change things?  What happens to the hesitation, stress and anxiety in trying to figure out what’s the “Right” thing to do?  What happens to the fear and worry about misjudging someone?

It’s not a matter of being judgmental; it’s simply a matter of choosing how to live in our personal space.  Once we choose our personal standards, we can pay attention to other people’s actions; not their reasons, excuses or justifications; not their character, true identity or the state of their soul; not some grandiose judgment about whose culture is superior.

If or when bullies change their behavior, we can decide how many times we have to see them act decently or over how long a span before we give them more chances to get close.  Or maybe, we’ll never let them get close again.

We’re not required to share time and space with anyone now, no matter what our previous relationship was or how much they want to see us now.  Their desire to date us doesn’t alter our freedom to say, “Not interested.  Go be happy somewhere else.”

We don’t have to have good, logical reasons.  We don’t have to figure out what the “Right” action is.  We don’t have to justify our decisions.  We can just be with the people we feel like because we want to.

It’s not a judgment about them; it’s about how compatible we feel or the dangers and risks we want to take or just because “We wanna or we don’t wanna.”  And we get total control over these choices because it’s about us; not them.  There are no outside rules or social codes that force us to do what we’re not comfortable with.

So keep it simple.  No great philosophical questions; no questions about character, identity or future possibilities, no questions about good or evil, no questions about future possibilities of redemption: only questions about the behavior we want in our personal environment or the behavior we won’t tolerate.

With expert coaching and consulting, we can overcome the voices of our fears and self-bullying.  We can overcome childhood rules and simply take charge of our personal choices.  We can become strong and skilled enough to resist being coerced by bullies into doing what we don’t want.  We can look at individual situations and plan tactics that are appropriate to us and to the situation.

In his New York Times Op-Ed column, Charles M. Blow reported on the experience of his three children and the results of a study conducted by the Josephson Institute Center for Youth Ethics, which interviewed more than 43,000 high school students.  He reports that the study showed:

  • “Boys who went to private religious schools were most likely to say that they had used racial slurs and insults in the past year as well as mistreated someone because he or she belonged to a different group.
  • Boys at religious private schools were the most likely to say that they had bullied, teased or taunted someone in the past year.
  • While boys at public schools were the most likely to say that it was O.K. to hit or threaten a person who makes them very angry, boys at private religious schools were just as likely to say that they had actually done it.”

In addition, he says that, “While some public schools have issues with academic attainment, it appears that some private schools have issues with tolerance.  No person is truly better when they lack this basic bit of civility.”

Most of the discussion and argument will focus on whether or not his general conclusions are correct about most private versus public schools.  And many people will base their conclusions on their personal experience in each type of school.

But the important point is not about the generalizations.  Don’t get distracted by academic speculation about the generalizations.  The important point is about the schools your children are going to.

If your children are going to a school that tolerates or encourages other children to think that they’re special and, therefore, that they can tease, taunt, mistreat, bully or abuse people who are different, that’s the situation you need to focus on.

Children need to feel that they’re special and that high standards of behavior are expected of them.  The problem is caused by the idea that, therefore, they can scorn or torment other people who aren’t in their group or who are different.

Bullies will target any difference they can find.  It’s not the difference that causes bullying; it’s the bullies who find the difference.  Of course bullies will focus on race, religion, color, gender, sexual preference, etc.  But we all also know examples of mean girls and mean boys who bully people they decide are too tall or short, too skinny or fat, or who have different hair color or hair style, or different clothes, or who aren’t as fashionable or faddish.

Their bullying can range from verbal, emotional and cyber-bullying to physical violence.  They form cliques or gangs to harass, cut-out, put-down, torment and abuse their targets.  If responsible adults don’t intervene and stop the behavior, bullies will be emboldened to push every boundary and to take power.  Unfortunately, mean parents often encourage their kids; sharing their prejudices and hatreds or thinking that popularity is worth any price.  Also, bullying parents will protect and defend their bullying kids, like Lucius Malfoy protecting his rotten son, Draco, in the Harry Potter series.

I’ve consulted with principals, teachers and staff of both public and private schools, who won’t ignore, tolerate or support bullying.  And we have developed effective programs to stop bullying.  In addition, I’ve seen both public and private schools in which principals, teachers and staff look the other way or condone or even applaud harassment, bullying and abuse.  Some even think that building school spirit this way is worth sacrificing a few weaklings or sinners.

I’ve also coached families of children in both public and private schools to help them learn how to stop bullies and how to be skillful when dealing with reluctant, do-nothing principals.  The “reasons” for the bullying usually vary from situation to situation, but the tactics used by bullies are the similar across the board.

More than generalization to be discussed and disputed intellectually at a party, we’re hit home emotionally by what happens to our children.  If one school, whether public or private, doesn’t stop bullies and it’s your children’s school, that’s the one that counts in your life.

But there is one generalization that cuts across all lines; we can stop bullies before we’ve analyzed in detail the reasons why a particular kid or group of kids selects its target(s) and long before we can teach them to have increased empathy and tolerance.  The first step is always having clear, firm and immediate consequences for the perpetrators.

If we don’t stop bullying and abuse, we’ll continue the downward spiral of stress, anxiety, negativity and depression; of loss of self-confidence and self-esteem; and of increased suicides among targets who become victims because the responsible adults didn’t protect and defend them.

Principals didn’t stop school bullies and now there are more school bullying-caused suicides.  In all of the cases I’ll describe, there were differences in the bullies’ methods of harassing and abusing their targets.  But what was the same was that the parents complained and the responsible school teachers and principals didn’t protect the children in their care.  Also the same was the principals’ or school district administrators’ defense: “We didn’t know.” To me, especially after the parents of the targets complained, that’s an admission of incompetence, delinquency and neglect.  The other kids at school knew who bullies were and where, when and how it occurred; why don’t the college-educated, supposedly intelligent and responsible adults know?

I know that the first culprits are the bullies themselves and their parents.  But I want to shine two lights: I know that the first culprits are the bullies themselves and their parents.  But I want to shine two lights:

Notice the similarities in all these cases:

  • In Texas, a straight “A” eighth-grader, Asher Brown, took his life 18 months after his parents claim to have reported on-going bullying by four other students.  Despite the evidence of repeated conversations offered by the parents, the school district spokeswomen, Kelli Durham, whose husband, Alan Durham, is assistant principal, claims that they never knew and never had evidence.  Nothing was done to stop the bullies or remove them.

However, numerous comments from other parents and students on the web site of KRIV-TV Channel 26, which also reported a story about Brown's death, stated that the boy had been bullied by classmates for several years and claimed Cy-Fair ISD in Texas does nothing to stop such harassment.

  • An 11-year old Oklahoma boy, Ty Smalley, committed suicide after being bullied repeatedly for about two years.  Despite the parents contact with the school, teachers, counselors and the principal never saw anything and never stopped the bullying.  The parents were told things like, “Boys will be boys” and “It would be looked into.”  According to Ty’s father, Kirk, the school never documented any of these conversations so they can now claim that they never knew.

The event that precipitated Ty’s suicide was when he finally retaliated against the bully he was suspended for three days while the bully, previously identified to the teachers, was suspended for only one day.

  • An eight-year old in a Texas Elementary school tried to commit suicide, but survived his leap off the balcony of a school building.  He had been repeatedly harassed but school officials had done nothing.  His mother said that teachers kept telling her they'd “handle it” when she complained about the bullying over the past seven months.  The last straw for the 8-year-old was when he was told to leave his classroom after two other boys pulled down his pants in front of the class.

The principal, Linda Bellard, said teachers never informed her of the harassment until the boy's suicide attempt, although the child's mother had visited the school seven times since September to complain about the problem.

Each of these cases will wind their way through courts, settlements will be reached in some, some school administrators will get off because there aren’t specific enough laws that require them to act and we’ll probably never know the whole truth because we weren’t there.

As a parent whose responsibility is to ensure the physical safety, and the mental, emotional and spiritual well-being of your child, you need to know how to get appropriate action from principals and teachers who will resist acting strongly and swiftly to stop bullies.  Your child’s self-confidence, self-esteem and life depend on your skill.

  • Complain to teachers, counselors and principals.  But it’s never enough to complain or even to keep a record of your visit and conversation.
  • Give the responsible adults one chance.  Do they remove the bully?  Do they continue to monitor the bully and his or her friends for further retaliation?  Or do they remove your child?  Do they excuse the bully’s behavior as, “Kids will be kids?”  Do they say that the bully has a right to be educated in classes of his or her choice?
  • Use “The Lucius Malfoy” test.  Is your child’s principal standing up to the bullying parents of the school bully?  Or will he or she cower in front of bullying parents who say their child does no wrong or who threaten to sue the school if anything happens to their little darling?
  • If your principal fails theses test you must bring pressure to bear - immediately.  Remember that principals fear three things more than anything else: loss of job, publicity and law suits.
  • Get a lawyer and media publicity.  Learn what constitutes evidence and documentation.  Record all communication.  Communicate in writing and have proof that school officials received the letters you write.
  • Bullying is rarely an isolated event.  Unite with other parents whose children are bullied.  Get witnesses who will put their evidence in writing.
  • Have support for the long-haul.  Find people who’ll keep your spirits up through repeated set-backs.  Find experts to help you plan tactics at each step of the way.

Have great appreciation for principals who simply won’t tolerate bullying – who will have strong, proactive programs to train their staff and who will act swiftly and firmly in response to complaints.  Training is never enough: strong and courageous people are required to make these programs effective. Have realistic expectations; don’t assume that principals, teachers, counselors and district administrators will be active in stopping bullies.  Expect bullies’ parents to thwart your efforts.  Expect most uninvolved people to look away.  If nothing bad happens to bullies, expect other kids to pile on.

You’re on your own.  Many children will give up if they’re not protected by adults; make sure that you know how to protect yours.  Be the skillful advocate of your child’s safety and well-being.

Which professions, in their teaching schools and in their on-the-job practices, foster or tolerate the worst and most flagrant forms of bullying?  I don’t know, but teaching is right up there with doctors and lawyers and others I may be overlooking. I see two kinds of principals running two very different kinds of public schools.

The smaller percent won’t tolerate bullying among the students, won’t tolerate bullying of the students by teachers and also won’t tolerate bullying of teachers by other teachers.  These principals and teachers are a pleasure to work with.  We can design policies and proactive programs to keep students and teachers safe and focused on teaching.  These people say, “We don’t tolerate bullying here.”

Unfortunately, the larger percent of principals and teachers tolerate or ignore bullying on the part of students and the faculty.  Even if they have anti-bullying policies, they don’t have effective programs and they won’t stand up to bullies – students or teachers.  They’re usually the schools at which principals and even counselors will look me in the eye and say, as if they believe it, “We have no bullying here,” – even though teachers and students know who the bullies are and where, when and how the bullying occurs, and they’ve complained publically about bullying, and even after there have been suicides.

By the way, not only public schools, but also colleges, universities and professional, post-graduate training schools (teacher training, medical schools, and law schools) are hotbeds of faculty harassing and bullying students, and faculty bullying other faculty.  Don’t believe me?  Check out the law suits and blogs.  Ask the teachers, doctors and lawyers you know personally.  Ask about arrogant, narcissistic, abusive control-freaks. How do teachers bully other teachers?

  • Senior individuals, including principals, have power and control over junior teachers and will misuse that power for personal reasons, including sex.  One variant is, “Suck up to me or I’ll sabotage your career.”  Another is, “I’m powerful and I enjoy making you squirm.”  Or, “They did it to me and now I’ll do it to you.”  And, “It’s for your own good.  It’ll make you stronger.”
  • Often, cliques of senior or even junior teachers try to run the show.  One variant is, “Join our clique and suck up to us or else.”  Another is, “Don’t change my perks or the status quo, and don’t threaten my job.  Don’t expose our failures or dirty laundry even though we’re not changing.  If you do, we’ll get you.”  Their favorite tactics are to ostracize the offender and to blame all the problems on him or her.  These vicious gangs will try to silence or remove offenders for nitpicky, trumped up reasons.

What can you do if you’re managing such an environment?

  • In my experience, successful change starts from the top down.
  • At a college, university or professional school, it takes a very powerful and very politically astute new administrator or new department head to change the environment.  The new person will have to weed through his staff slowly and carefully, replacing the worst bullies and narcissists for legal reasons and in legal ways.  He’ll have to have support because there will be widespread personal attacks and law suits.
  • At a public school, change requires a new principal supported by the district administrators and school boards.  The new principal will have to be a master at enrolling a core group of supportive teachers and the media, and maneuvering around the union.  Entrenched people, like infected splinters, are hard to reach and remove.  But persevering and savvy principals can set a new tone in their schools.

What can you do if you’re a target?

  • Notice the signs.  If you’re ignored, blamed or attacked in public, especially in front of students, you’re being set-up to be the target of a public media campaign as a troublemaker who needs fired for the well-being of the school.  There’s no negotiating with these righteous predators and flying low won’t get them to back off.  You won’t get the union to back you.
  • Hire a good lawyer who knows how to get the right publicity – not the school lawyer.  Being right won’t prevent a smear campaign, full of innuendos and lies, against you.  Learn what to document on your home computer.
  • You’ll probably end up looking for a job in another state with one of the few district administrators who can see the truth and are willing to take a chance on a “potential troublemaker.”

It’s particularly sad when the people who are responsible to guard our children against bullying are bullies themselves.  We each have to fight our own private battle against abuse by people in power or those out of power who want to gain power and control.

Hire an expert coach and read the examples in “How to Stop Bullies in Their Tracks.”

Recent articles in the “New York Times” by Shayla McKnight, in the “Harvard Business Blogs” by Cheryl Dolan and Faith Oliver, and in “Stumble Upon” have focused on the harm done by workplace “gossip girls,” “mean girls” and on the difficulty in stopping these bullies.  However, some academics have even made a case for the benefits of gossip at work. Although men also engage in gossip at work, the typical image of harassment and bullying with gossip involves grown up mean girls using the same tactics they perfected in middle and high school.

Gossip is part of a pattern of negativity, verbal abuse, sabotage, rumor mongering, exclusion, back-stabbing, public ridicule, “catfights,” arguments, vendettas, disrespect, cutting out and forming warring cliques, crowds or mobs that wreaks havoc on previously productive teams.  Conflict and stress, and turnover and sick leave increase, while morale and productivity are destroyed.  These tactics lead to hostile workplace and discrimination suits against companies that don’t actively recognize and remove stealthy gossip girls, their supporters and managers who tolerate the bullying.

Although gossip, harassment and bullying by mean girls are scourges at work, they can be stopped.

Of course there are people for whom gossip is a way of life.  They can’t imagine living without talking about other people.  But if you want to maximize productivity of your team or company, you’ll have to stop these people, as well as the hardened climbers who use gossip to gain power and turf, or who simply like inflicting pain on their victims.

The key to stopping these hostile behaviors is team agreements:

  • Ban the practices – have clearly stated company policies and procedures.
  • Publicize the no-gossip policy during interviews and new-employee orientation.
  • Track behavior as part of evaluations that count.
  • Involve the whole team, as well as managers, to hold one another accountable.
  • Remove people who insist on their own destructive behavioral code.

Make the overall tone at work be “We have more important things to talk about than gossip.”

Obviously, the burden falls on owners and leaders.  They set the tone.  If they’re the gossip girls or boys, you won’t be able to change their company.

But owners and leaders can’t do it themselves.  They must involve and enroll all the employees.  They must promote and keep only those who actively support the effort to create better attitudes and behavior.

Sometimes the voices of an outside expert and company lawyers are necessary to guide the process.  But ultimately, leaders and employees must take charge of creating an environment where they can thrive without having to look over their shoulders with the same kind of anxiety and fear they had in middle of high school.

Why do we need federal laws to make bullying a crime and to require schools to have anti-bullying policies? The saga of Billy Wolfe should be enough to convince you.  Over a year ago, the New York Times reported that Billy was being bullied relentlessly by two bigger guys from his high school in Fayetteville, Arkansas.  He was beaten up in a bathroom at school and on the school bus and in shop class and in Spanish class.  The bullies put up a Facebook page harassing him.  A brother of one of the bullies even recorded on his cell phone camera, the bully getting out of a car, walking up to an unsuspecting Billy, who was waiting at a bus stop, punching him hard enough to leave a fist-size welt on his forehead and then showing the video around the school.

The authorities did nothing while the violence and brutality went on for three years.  Billy’s parents tried to get the bully’s parents and the school authorities to stop the bullying but the assistant principal, Byron Lynn Zeigler, did nothing to stop it.

Oh, he said it was Billy’s fault and immediately suspended him.  He blamed the victim.  Days later Ziegler watched the recording and showed Billy’s parents that their son was innocent.  But he didn’t stop the bullies.

Billy’s parents finally went to court.  After almost a year, the court has ruled on whether to keep considering the motions on behalf of Billy.

Why do Billy and his parents need laws?   Why do we need to require schools to have anti-bullying policies?

According to the story by Scott F. Davis in the Northwest Arkansas Times, although the court kept intact many of the charges, it ruled that the plaintiffs (Billy and his parents) failed to show that the school had an official policy that led to the alleged problems surrounding bullying.

Let’s put that in simple English.  Assistant principal Ziegler argued that since the school didn’t have an official policy supporting bullying, it wasn’t the school’s fault that bullying occurred on school premises and they can’t be held liable for the bullying.  Also, since the school didn’t have official anti-bullying policies, Ziegler didn’t have to stop the bullying; even that part of the bullying that occurred on school grounds.  The court agreed.

Because there are no laws specifically about bullying and beating kids up, Billy’s parents had to try to use laws that are on the books against sexual harassment.

Now do you understand the need for laws that would require administrators to take proactive measures to prevent bullying on school grounds and also laws that would require administrators to stop bullying that’s brought to their attention?

The teenagers at school all knew what was going on.  They saw the cell phone video.  They knew that the legitimate authorities had turned their backs and given the bullies a free hand.  When the responsible authorities allow bullies to control the turf, they allow violence and scapegoating, harassment and brutality.

Billy may have tried to fight back, but that doesn’t make him the problem.  That just makes him one child against two bigger kids.  And with the size disparity that often happens in middle school and high school, he can’t win without adult help.  When his parents went to the school, way back at the beginning when it was only threats, the district wouldn’t act.

I’m sensitive to principals that don’t protect the victims because I’m from Denver.  Remember Columbine High School.

Of course, the bullies’ parents are to blame for allowing their sons to act that way.  But when schools tolerate bullying, the real problems are the administrators (principals and assistants) and teachers.

Have those ignorant, cowardly principals in Fayetteville not learned anything.  There are many schools in the country which don’t tolerate bullying because the principals won’t tolerate it and, therefore, their teachers and staff won’t either.  And the successful ones have no better statutes to back them.  However, they do have consciences.

Whatever the court decides on the basis of law; shame on those adults.  They have shamed themselves and their community.  They are definitely not models who should be allowed to teach or administer for children.

On an individual basis, parents must teach children how to face the real world in which they’ll meet bullies all their lives, even if the children are small and outnumbered.  That’s independent of the type of bullying – cyber bullying, physical bullying or verbal harassment or abuse.  Help your children get out of their previous comfort zones and stop bullies.

True bullies will take empathy, kindness and tolerance as weakness.  They’ll think we’re easy prey.  It will encourage them, like sharks, to attack us more.  Bullies will show you how far you need to go to stop them.

Read “Parenting Bully-Proof Kids.”  Get coaching to design tactics that fit your specific situation.  Take charge of your personal space.

Reports of abusive husbands, who beat and even kill their wives, gather lots of publicity and create huge outcries, as they should.  For example, there are two recent reports from Buffalo, New York and Mississauga, Ontario, Canada.  I hope these guys and any others who do such heinous things to other people, including wives, get put away forever. But there’s an even more prevalent bullying strategy that husbands use to control wives, that tends to get overlooked because it’s not as violent.

These are husbands who abuse and control their wives by sneaky, covert, manipulative tactics that demean the women and keep them subservient.  I call these controlling husbands, “stealth bullies.”

Even though overt, physical, domestic violence isn’t involved in these cases, women need name the emotional abuse and violence, harassment and domination as “bullying” in order to rally their spirits, strengthen their backbones and get the help they need to stop the abuse or to get away.

Of course, the sooner women recognize and label what’s going on (especially before they have children); the easier they’ll be able to get away.

Here are some of the warning signs of stealthy, controlling husbands.

  1. They control everything – what you do, where you go, who spends the money and what it’s spent on.  They may say that they work hard and make the money, so they should have control of it.
  2. Their make the rules – your “no” isn’t accepted as “no.”  They’re always right and you’re always wrong; their sense of humor is right and they’re not abusing you, you’re too sensitive.  Your concerns generally don’t get dealt with – theirs are more important, so they can ignore your wishes.
  3. They control you with their disapproval, name-calling, putdowns, demeaning, blame and guilt – no matter what you do; you’re wrong or not good enough.  You’re told that if you were perfect, you’d be treated better.  They blow up over minor things or if you resist in any way.  You’re to blame if they hurt you. Or they control you with their hyper-sensitive, hurt feelings, whining and threats to commit suicide.
  4. They argue endlessly and withhold approval and love if you don’t do exactly what they want.  You feel emotionally blackmailed, intimidated and drained.  You walk on eggshells; they threaten you, the children, the pets, your favorite things.
  5. You’re told you’re incompetent, helpless and would be alone without them.  They stimulate your self-questioning and self-doubt.
  6. They isolate you – they won’t allow you to see your friends or your family, go to school or even work.
  7. You’re told that a woman’s place is to be treated like they treat you.  You should accept whatever they dish out.  They often get their friends and even your family of origin to agree with them.  You have to tolerate their behavior until you can convince them to change.

Of course, the same type of list applies to abusive, controlling, stealth-bullying wives, partners, coworkers, bosses, boyfriends, girlfriends, teenagers and friends.

Many women allow themselves to be bullied repeatedly because they don’t recognize and label the control and abuse as “bullying.”  When you recognize and label these bullies’ tactics and tricks, you’ll be empowered to resist them.  When you learn effective skills and techniques, you can resist them successfully.

Peaceful methods (understanding, tolerating, logic, reasoning, forgiveness, their sympathetic therapy) sometimes stop mild bullying.  But you need firmer, stronger methods to stop relentless, determined husbands.

Of course it’s usually not easy to stop the behavior or to get away.  There’s no one-size-fits-all answer.  Tactics must be designed for each situation.  Factors such as money, children, outside support, age, health, threatened increase in abuse to physical brutality and murder, and family of origin and cultural values can be extremely important in designing effective tactics.

But the first step is always for women to make an internal shift from acceptance or tolerance (even though you may hate them) to a commitment and determination to end the abuse and bullying, no matter what it takes.  Without that inner commitment, women usually end up begging the husband to change and waiting forever.  The inner commitment is necessary to give strength and power to the right tactics in your hands.

This post is based on the following comment: WOW!!!  I was amazed to find your post, "How do you know if someone is your friend?" right when I needed it most.  I now know what category my daughter's best friend falls under.  My daughter has gone through MOST of the examples that were used in this post with her friend for over 3 years and because there is no hitting involved...it was hard to really label what was going on.  But terming her a "Stealth Bully" is perfect!! I actually can't believe how on target your examples were; they’re so close to what my daughter has been experiencing with a person who was supposed to be her friend.  Just recently, she finally told her supposed friend that she is going to take a break from their relationship because the friend won't stop her negative behavior.  The supposed friend had a fit at school (uncontrollable crying) and got sympathy from other students.  She told everyone my daughter was bullying her and she didn't know why my daughter won't be her friend anymore.  Her supposed friend also manipulated the teacher by breaking out into tears in the classroom and telling the teacher that she has no idea why she is being ignored.

The teacher yelled at my daughter and told her that she will not tolerate any bullying in her class.  My daughter had no chance to explain her side and is devastated at how this has blown up in her face when she is not the bully.

Tears are a very strong weapon when used by manipulative, professional victim children.  I am coaching my daughter now what to say to the teacher because I want her to learn how to stand up for her rights in a respectful way.  I am going to show her your post so that she can understand more what is going on here.  Hopefully this will make her feel better, although right now she feels everyone is on her friend’s side.  Thanks for the post!

I’m glad you found the post and that it helped.

Taking what you said as accurate and true, you and your daughter have run into a common manipulative, stealthy bullying tactic.

When someone (your daughter’s supposed friend) cries, most people assume that someone else (your daughter) must have done something bad and should be stopped.  Most people react to their assumptions and attack the designated perpetrator (your daughter).  Your daughter got labeled unfairly and without being allowed to present her side.  Also, the teacher didn’t judge by character, because bullies like your daughter’s supposed friend usually manipulate the same way repeatedly.  They can be recognized by their repeating pattern of behavior – that’s how the get what they want.  And I’d suspect that your daughter doesn’t have a pattern of bullying or abusing her friends.  Shame on that teacher for jumping to conclusions, supporting the bully and blaming the true victim.

A person who uses the crying, victim tactic repeatedly is a special type of manipulative, stealth bully that I call “Professional Victims.”  Your daughter has been victimized by a person using their hurt feelings to gain power and control; a sneaky professional victim.  We often see this between brothers and sisters who want to manipulate their parents.

You’re on the right track coaching your daughter how to stand up for herself.  However, since I suspect that she’s younger than high school age, and since adults sometimes won’t admit error in front of children, you also may need to talk with the teacher and the principal to make your daughter’s case.  Gather evidence, if you can, of other times when the supposed friend has used the same sort of tactics that depend on her feelings being hurt.

Maybe they also need a copy of the original blog post and my book, “How to Stop Bullies in their Tracks.”  My next book, “Parenting Bully-Proof Kids” and a 10 disc CD set containing both books should be out right after Thanksgiving.

Of course, the professional victim is not really a friend of your daughter’s.  Professional victims are selfish, vicious, ruthless control-freaks.  They try to manipulate authorities to defend them and to punish people they’re trying to beat into line.

Your daughter is now testing everyone at school.  She should make her case and then see who is foolish enough to believe the false friend.  Your daughter doesn’t really want to be friends with people who don’t recognize her good character, as opposed to the professional victim’s.  Your daughter may find out that no one at school sees clearly.  Well, now she knows about them.  Be resilient.  Move on and get better friends when she moves up to the next school.  She simply won’t be going to reunions with those people.  No great loss.

I know that may sound difficult if she wants to gain acceptance by a peer group.  But part of her job in life is to test the whole world and keep on her island only the people who see her worth and whom she likes.

Carl loved the title of “Mr. Negative.”  He was proud of being smarter than anyone else and thought his put-downs were funny.  No matter what you said, he would disagree, counter it or top it.  His personal attacks, sarcasm and cutting remarks could bring most people to tears.  He could create a tense, hostile workplace in minutes. He could bring a brainstorming or planning meeting to a halt by finding fault with every suggestion or plan, and proving that nothing would work.  He was convinced that his predictions were accurate and more valuable to the team than the frustration and anger he created.  On his team, sick-leave and turnover were high, while morale, camaraderie and teamwork were low.  Productivity was also low because most people wasted a huge percent of their time talking about Carl’s latest exploits.

What can you do?

In this case, his manager had heard me present “How to Eliminate the High Cost of Low Attitudes” at a conference, and had brought me in as a consultant.  She wanted me to help her create a culture that would be professional, retain high quality staff and be much more productive.

Why did his manager, Jane, bring me in, instead of simply evaluating Carl honestly and having consequences leading to demotion and eventual termination if he didn’t change?  Jane thought that:

  • Carl was bright and expert enough in his specialty that she was afraid of losing him.
  • If she was a good enough manager and learned to say the magic words, Carl would straighten out.
  • Her hands were tied because Carl was a long-term employee in a government organization.

Coaching helped Jane see that she was victimizing the rest of the team by giving in to her fears and helplessness.  Carl was verbally abusive and emotionally intimidating.  And he was subtly manipulative because he had a soft voice and a smile on his face while he sarcastically cut his co-workers to ribbons.  She saw that if she continued to give in to her fear of losing Carl, she’d lose her reputation and position because her team would mutiny or quit.

Despite these insights, Jane remained a conflict-avoidant manager.  She would allow the team to act, but she wouldn’t lead the way.  Therefore we worked around her.

I helped the team create a set of behavioral expectations for individual professional interactions and for team meetings.  It was no surprise that the list did not included any of Carl’s behaviors, that his behaviors were specifically prohibited and that the list of appropriate behaviors contained the opposite ones Carl had been bullying coworkers with.

The rest of the team voted to accept the code of professional behavior.  Carl said he’d sign but he wouldn’t change his behavior.  He’d been Mr. Negativity as long as he could remember and didn’t think he could change.

That seemed like an impasse.  No one wanted to waste a lifetime waiting for Carl to go through therapy, especially since he didn’t want to change anyway.  I helped the team realize that Carl had no reason to change.  There were no adverse consequences to him if he kept doing what he was doing.  The team needed some leverage.

Since the manager wouldn’t act on her own, the rest of the team took a bold step.  They told Carl that they wouldn’t tolerate his hostility and the tension it caused.  They said that they’d remove him immediately from any meeting in which he started his negative putdowns.  He laughed nervously, thinking they’d never really do that.  He still wouldn’t accept that his behavior was so hurtful and despised.

At the next meeting, of course, Carl was negative as usual.  He was shocked when the rest of the team immediately stood up and told him to leave.  He sheepishly did, with a parting shot that they’d never come up with a good plan without him.

He was wrong.  They did develop a good plan to deal with the problem they’d been working on. They also gave him his assignment within it.  They told him that people who weren’t at meetings must be happy with the tasks assigned to them.  Carl was outraged and protested.  He looked for support from anyone on the team, but everyone was against him.  That also stunned him.  They told him that they were following the team’s behavior code.  He could play according to the rules and take what he got or leave.  They also told him that he could be very likeable when he wanted to and they’d be glad to be on a team with the “likeable Carl.”

It took two more meetings at which Carl was asked to leave, before he began to change.  It was amazing to all of them, including Carl, that what he thought was a life-long pattern, changed when enough leverage was applied.  He really did like what he did and he also had wanted to be liked.

This example is over the top in many ways.  But I have a question for you: Did the rest of the team bully Carl or were they right in voting him off their island when he was an abusive bully?

One general lesson here is: “When the legitimate authority won’t act and, therefore, leaves a power vacuum, the most hostile and power-hungry people usually fill it.  Your task is to fill it with the best behavior instead.”

There are many other ways to solve the problems that the Carl’s of the world cause at work and at home.  A stronger manager would have done it by herself.  Jane obviously had problems as a manager and wouldn't step outside her comfort zone to solve them.  Her boss soon took appropriate action.

It’s also a different matter if the negative person is the manager or boss.  There are many other problem behaviors that can be resolved with the Behavioral Code approach.  In other blog posts I’ll cover those bullying situations at work.
