How can you stop school bullies by forcing reluctant, do-nothing principals to protect your children?  That’s a skill many parents must learn. First, bullies are always 100% at fault and that never decreases.  Kids who act as spectators or cheerleaders, and kids who pile on also are at fault on their own.  There’s more than 100% to go around.

The worst are the adults who are responsible for stopping bullying; for creating bully-free schools, but who don’t.  Let’s focus on reluctant, do-nothing principals who tolerate bullying at their schools.

Some principals won’t tolerate bullying, but many principals won’t act strongly and effectively.

Five signs of these do-nothing principals are:

  1. They don’t have a school-wide program, including kids and parents, to stop bullies.  There’s no training for teachers, administrators, janitors or bus drivers to recognize the early warning signs of overt and covert bullies; of verbal, emotional, physical and cyberbullying.
  2. Even though every kid in the school knows who the bullies are and where and when it happens, do-nothing principals make no effort to monitor areas of the school where most bullying occurs.  They plead ignorance and expect you, the parents who are off-site, to provide the proof for them.
  3. They think the best way to stop bullying is through forgiveness, sympathy, compassion, understanding, education and compromise with bullies.  They focus on the reasons bullies bully instead of simply stopping them.  They think that doing some process counts.  But only the results count – stopping bullies.
  4. Do-nothing principals blame the target – your child.  They assume your kids must have done something wrong to antagonize the bully.  They don’t keep your kid’s complaint confidential.  Reluctant principals have great sympathy for how hard the bully’s life is and little sympathy for your child, who is the target of harassment and abuse.  Some can’t figure out how to stop a relentless bully so they’d rather look the other way.
  5. To keep you in the dark, they plead confidentiality.  Or they ask you to trust them while they handle the situation, but you see that the bullying doesn’t stop.

In these schools, bullying is never one incident; it’s a pattern.  Relentless bullies know who has the power and what they can get away with.

Learn how to force reluctant principals to act. These do-nothing principals are afraid of two things:

  1. Publicity.
  2. Legal action.

Do-nothing principals don’t want to be involved with something that can get messy for them.  Often, they’re afraid of the bullying parents of the bullying kids.  You must change that.  Since do-nothing principals won’t do what’s right on their own, you must make them more afraid of you.

Four things you can do to make sure your children are protected are:

  1. Before there are any incidents, even before school starts, organize a few like-minded parents and start lobbying for a school-wide program including kids and parents.  Get media coverage.  Make sure there are legal rules and a legal process.
  2. If bullying begins, talk to the principal and staff.  Listen carefully for excuses, rationalizations, confessions of ignorance, discussions of what constitutes legal evidence – these are bad signs.  Record the conversation.  Send to everyone a follow up email listing all the points and promises made.
  3. Give the principal (and counselors and teachers) one chance to stop the bullying – maybe a week or two.  Are bullies removed?  Does cyberbullying stop?  Or is your child picked on even more?
  4. If bullying continues, see an expert lawyer, get an expert coach and start making waves.  Contact parents of other kids who are bullied.  Get evidence.  Contact District Administrators.  Contact police.  Get publicity from local radio and TV stations.  File a law suit.  Be prepared for a long, ugly fight.  Document, Document!

Don’t be sweet and weak; be firm.  Be courageous, determined and relentless.  Silence, appeasement, wishful thinking and the Golden Rule don’t stop real-world bullies.

Be effective.  Teach your children how not to be victims.  Your children’s mental, emotional and physical well-being is at stake.

Many parents, especially single parents weighed down by guilt, allow themselves to be harassed, bullied and abused overtly and covertly by their teenagers who have finished high school and are physically and mentally fine.  They allow those big, toxic teens to hang out at home for free, doing nothing, while they wait on them and let the teens abuse them.  Unless the parents change, they’ll allow this behavior to last into their children’s twenties. No wonder these lazy, sullen, angry, sneering, sarcastic teenagers feel entitled.  Nothing bad ever happens to them when they trash the house, demand to be catered to and abuse their parents.

Tolerating bad behavior only enables it and encourages these teenagers to act worse.  No wonder these big brats don’t respect parents who don’t demand respect by having consequences when respect isn’t given.

These parents usually hope that if they’re nice enough to their abusive teenagers, someday the brats will like them and will wake up transformed.  The spoiled brats will then be as nice and polite as when they were little.  They’ll become self-supporting, hard workers.

This wishful thinking is wrong!

I’m not saying that the spoiled brats are bad people.  I am saying that permissive parents encourage kids to act out of the worst characteristics of their egos and personalities.  It’s always easier for these teens to sink down to the most lazy, selfish, self-centered, narcissistic parts of them.

These permissive parents are not setting high standards of polite and civil behavior.  Their expectations are too low.

Many of these permissive parents are secretly afraid that their big brats are too fragile to succeed, even though they’re mentally and physically capable.  They’re afraid that if they demanded good behavior and self-sufficiency, the teens will give up and fail.  Maybe, if they coddle them longer, they’ll change.  So they continue coddling and praying.

The same is true for brats who are juniors and seniors in high school.

Instead of giving in, assert yourself and protect your personal space, even against your precious flesh and blood.

  1. Set standards of polite, civil behavior that are not up for debate.  Detail the standards and say that the list will be growing as you think of new ones.  Your bullying teen’s agreement or disagreement with the standards is irrelevant.  Stop negotiating endlessly over everything. Don’t let them wear you down in endless debates.  Your standards are requirements.
  2. When they complain, keep saying, “That’s a real problem.  I hope you can solve it before you’re on the streets.”  You may make a suggestion one time, but after that, don’t accept responsibility for solving their problems.  Their difficulties don’t affect your applying consequences.
  3. Have real and immediate consequences if your brat doesn’t live up to your standards.  Only have consequences you’ll actually apply. Your explosions, rage and threats are not consequences.  Most young adults think they’ve won when you’ve lost it.  They know you’ll feel guilty and relent.  Usually, effective, immediate consequences are that the big brat has to move out – no negotiation, no promises accepted. Performance counts; not promises.
  4. See the grown kid as a “guest” in your home.  They have to behave like good guests or they can’t stay.  They have a choice: Behave and stay, or resist and leave.  It’s clear, straightforward and simple; just not easy for you.
  5. Don’t give them a second chance; do the consequences you said.  Typically, since they’ve gotten away with being jerks for so, long they won’t believe you’ll really do anything.  So, they’ll push the boundaries to test you – maybe doing something minor to see if you’ll really act. And they’ll have their reasons, excuses, justifications and promises.  Or they’ll attack you verbally or physically.
  6. Be crystal clear: If they threaten or assault you or your possessions, you’ll call the police like you would on any vandal you didn’t know Document evidence and report them.

If they treat you mean, don’t let them stay with you simply by paying rent.  Let them try treating a landlord mean.

The more you’re smiling, even-handed and matter of fact as you throw them out, the better.  You have good reason to be happy; you’re getting back your peace, quiet and space.  The moment they leave, get rid of their stuff; convert their room into something you can use.

It will do them a world of good to try living with a friend’s family or even with a bunch of friends.

What if they say you’re a bad mom? You have to know who is wiser – you or a selfish, petulant, narcissistic 19 year-old.

What if their friend’s parents think you’re a bad mom? You know what you know.  Those parents just told you they can be conned by your kid and that he needed kicked out.  He’s still trying to manipulate people to give him things, instead of working for them.  Also, they just told you that you don’t want them as friends.

What if your baby has to live on the streets or fails at life? We can never know what might be.  But we do know that teens who don’t exert themselves, need to be kicked out of the nest.  It’s the only way they have a chance to learn how to fly

After you throw them out, define the new relationship you want. You get together with people who are fun, interesting and treat you nice.  If they’re willing to do that, you’d be glad to meet them at restaurants or movies, and even treat them sometimes.  Your needs and wants are at least as important as theirs.

Is this emotional and financial blackmail? Definitely; you bet.  What’s the problem?  This is real adult life.

Stop trying to teach them life’s lessons but do continue to plant seeds. They’ve already decided not to learn the lessons of life from you.  They’ll have to learn them the hard way – from the world.  Stop trying to teach those lessons.

Continue to plant seeds about what it takes to be with you:

  1. “If you fail, it’s your fault; I won’t be accepting guilt for your failures anymore.  Your task is to create a wonderful future no matter how much you think everyone, especially, me, has wronged you.”
  2. “You’ll get more from me by being nice than by trying to beat me into submission.  If you use anger or rage, I’ll automatically say ‘No.’”
  3. “If you make things fun for me, if you bribe me, I’ll consider doing some of the things you want.”
  4. “Now that you’re older than three, any authority and control over your life has to be earned by your being nice (or sucking up to me) or by your supporting yourself and living independently.  You’d better have a skill so you can get a job to pay for a car, insurance, an apartment and food.  Earn them and you’ll earn the right to be in charge of your life.”

Sixteen to twenty five year-olds need to stop trying to get what they want by beating their parents and start getting it from the world by their own efforts.

How do you feel when you see them living on your couch when they’re 42?

Company rules and employees who follow them are essential for the success of your business.  But antagonistic “rule-people” can reduce team effort and sabotage your operations. Rule people aren’t necessarily malicious.  But their rigid inflexibility can cause as many problems as any troublemaker.  Rule-people:

  1. See everything in black and white, need all procedures and boundaries clearly defined and labeled, with rewards and consequences spelled out exactly – no gray areas and no choices.  They need uniformity and repeatability, can’t handle ambiguity, uncertainty and what they perceive as mixed messages.
  2. Insist on clear titles and privileges.  They want to know everyone’s exact job description, authority, responsibility and accountability.  They can’t handle matrix management – multiple reporting and task relationships.
  3. Use authority and experts to back up their opinions.
  4. Don’t like change unless they can see immediate and obvious advantages.
  5. Need closure, want decisions made and set in stone, even if nothing has to be begun for years.
  6. Compare themselves with everybody on every criterion.
  7. Relate only through power dynamics – command, control and obeying orders. They’re bullies.  They don’t get things done through relationships or by simply pitching in.  They need to know where everyone stands.  They’re more comfortable knowing they’re on the bottom, than wondering where they are.

We all follow the rules sometimes, but “Edna” is a good example of an antagonistic rule-person. She uses the rules to intimidate people and advance herself at the expense of your supervisory authority and departmental productivity.  For example:

Other typical examples of rule-people in crucial roles are human resource and financial managers, and administrative assistants.

To work with an antagonistic, rule-person, you’ll have to:

  • Be exacting and clear about rules, and demand what you need specifically in writing.
  • Be prepared to be challenged if you treat the rule-person differently from anyone else.
  • Include “professional, team behavior” rules – specific, detailed behaviors, not abstractions or attitudes – as important components in performance evaluations.
  • Clearly label your actions; indirect cues, kindly suggestions, informal messages or casual conversations will not be counted as important.  You must say, “This is a verbal warning” or “This is a disciplinary action.”  Antagonistic, rule-people take any softening to mean that your feedback doesn’t have to be acted on.
  • When they excuse their bad behavior with innocuous labels like, “It was a misunderstanding,” or “I’m just an honest person,” you must re-label it clearly as unprofessional.  For example: “Yelling or name calling is not a misunderstanding or honesty.  Neither is acceptable behavior at this organization, no matter how you feel.”
  • Document everything.

Overly rigid rule-people who use the rules to serve their own selfish interests are problem employees.  They need to be dealt with promptly and decisively – or they will create big problems for you and your organization.

Generally, rule-people who want to help can become good managers and administrators, but they won’t be outstanding leaders.  They can oversee repeatable operations, but they won’t be able to act creatively and appropriately in the face of uncertainty, novel problems and risk.

Imagine you’re a newly appointed project leader of an existing management team.  How do you know if you’re walking into a club of entrenched buddies who want to run the show and will sabotage your efforts?  And what can you do about it? I recently observed a team of a dozen managers with that dynamic.  Harry was the newly appointed project leader.  His two predecessors, also experienced leaders, had been unable to move the team forward.  Both reported problems building team agreement and developing aligned effort.

Sitting in on a team meeting, I saw two people repeatedly cast furtive glances to a third, who signaled displeasure by frowning, eye rolling and head shaking.  After each instance, the trio resisted the direction being taken by the rest of the group.  During a break, the three clustered outside, reinforcing caustic personal comments about Harry.

A little investigation on my part revealed the extent of the pattern.  One person was the Queen Bee, obediently supported by her attentive court.  She thought she should run the whole team because she always “knew best.”

The core of the pattern is that righteous and arrogant people feel entitled to special privileges.  They make their own rules and have double standards.  They’re self-reinforcing, and ignore or don’t care about what other people think.

The pattern is a common one.  It’s especially prevalent on boards of directors and in government offices and nonprofits.  People like this trio will fracture any group, destroy productivity and subvert the next generation of potential leaders. Their personal agendas to achieve power and esteem take precedence over the job.

What can you do if you find yourself in a similar situation?

  • Recognize that fixing it will take determination and skill.  A powerful image of the situation will help keep you on track.  Harry saw them as a grown-up version of a high school clique; three princesses who know they’re the best and deserve to be in charge.
  • You can try reaching out to the offenders in an effort to get them working with the rest of the team.  But don’t count on that approach succeeding.
  • Harry tried a conciliatory approach but the trio was so arrogant and deluded that every gesture he made to find common ground was interpreted by them as an admission that he was wrong, was begging forgiveness and was ready to follow their direction.  The previous two leaders had also tried to placate them and failed
  • But, whether you’re a peer or a project leader, you can’t afford to ignore them.  If left unchallenged, they form a not-so-secret power structure that will sabotage your best efforts to succeed.  They will force you to take sides.  For them, it’s about control and adoration.
  • Don’t be a faithful drone.  Take steps to take away their power to do harm the organization.
  • Reasoning and evidence won’t change these people.  And only a small percentage of them learn their lessons from their obvious failures.
  • This is not a task for wimps.  You’ll need the help of your management, which means you need to do your homework and document your case.  Look for a smoking gun.  When you’re ready, shine a light on the pattern and confront the offenders head on.

If you find yourself in a situation like this one, quietly build an airtight case, gather allies and act decisively.  And be prepared for a battle.  People like that trio are a cancer in any organization. Remove them surgically before they metastasize.

If we don’t act promptly and decisively, performance decreases.  Behavior sinks to the lowest level tolerated.  Narcissists, incompetent, lazy, gossip, back-stabbing, manipulation, hostility, crankiness, meeting sabotage, negativity, relentless criticism, whining, complaining, cliques, turf control, toxic feuds, harassment, bullying and abuse thrive.  Power hungry bullies take power.

High standards protect everyone from unprofessional behavior.  You can learn to eliminate the high cost of low attitudes, behavior and performance.

What can you do if:

  • Teachers, principals and school therapists are the bullies but they won’t admit it?
  • Teachers, principals and school therapists minimize school bullying or won’t believe that your child is being bullied?
  • Bosses won’t stop bullies in the workplace?
  • The police won’t stop bullies at home?

The first step is always to document – that’s called “getting compelling evidence.”

But how?  Modern technology puts getting evidence in the hands of everyone.

For example, as reported by the Huffington Post, “Stuart Chaifetz sent his 10-year-old son to New Jersey's Horace Mann Elementary School wearing a hidden audio recorder.  The move came in reaction to accusations from the school that his son Akian was having ‘violent outbursts,’ including hitting his teacher and teacher's aide -- claims that Chaifetz claims are against his son's "sweet and non-violent" nature.  Akian, who has Autism, returned with a tape containing hours of apparent verbal and emotional abuse from his classroom aide and teacher -- whom Chaifetz identifies as "Jodi" and "Kelly" -- a recording which his father later published on YouTube.”

“As the tape continues, the teacher and teacher's aide's behavior turns from inappropriate to cruel.”

Also, “This was the case for parents of a special needs student at Miami Trace Middle School in Ohio, who sent their daughter to school with a hidden tape recorder last fall after the girl repeatedly complained about teacher bullying.  The revelation was shocking: the educators on the recording called the child lazy and dumb, and forced her to run on a treadmill with increasing speed.”

In those cases, the teachers were bullying the students.  But the same method would be effective for gathering evidence about other kids who are bullies and for stopping bullies at work and at home.

It’s hard to ignore that kind of evidence, even for do-nothing principals who want to look the other way, who won’t stop bullying.  Those negative, do-nothing principals are usually a major factor in suicides of victimized kids.

Those teachers and principals will need to be forced before they’ll do anything.  You won’t make things better for your child by being a peacemakerBegging, bribery, endless praise, appeasement, endless ‘second chances,’ unconditional love and the Golden Rule usually encourage more harassment, bullying and abuseThese incompetents may initiate processes but they won’t do the difficult work of getting results.  They won’t stop emotional bullies or physical bullying.

The take-home message is always to give the responsible authorities a chance, but if they don't do their jobs to stop a pattern of school bullying, solve the problem yourselfDon't be a victim waiting forever for other people to protect you.  Use your own powerSay “That’s enough!”  Say “No!” Stopping bullies is more important than never using violence.

I’m not a lawyer.  Check your state laws about what you’re allowed to do to get evidence in secret and what’s illegal.

The steps are:

  1. Get evidence.
  2. Get a lawyer.
  3. Get publicity.
  4. Get a law suit started.

Increasing productivity is relatively easy because you can measure and quantify production, and then respond effectively.  But how do you fix poor attitudes, which you can’t quantify? Actually, it’s not that hard.

A list of poor attitudes typically presented to me by managers and employees includes negativity, insubordination, narcissism, hyper-sensitivity, bullying, abuse of power and lack of responsibility.

A typical list of behaviors that result from those attitudes is: chronic gossip, back-stabbing, sarcasm, negativity, manipulation, sabotage, formation of cliques, nepotism, favoritism, critical complaining, whining, demeaning comments, bullying bosses, dishonest evaluations, flaming e-mails, disrupting meetings, abusive remarks, ignoring suggestions, “Drama Queens,” blowing up in response to feedback, turf-control, crabbiness, over-reactions, lack of communication, mind reading, people who want their minds read, pointing fingers, taking things personally, the loud, silent treatment and my all-time favorite: “not my job.”

I use a straightforward, action-oriented approach that changes company cultures infected with poor attitudes.  The key is to be clear and specific about which attitudes and behaviors you want, and then to require participation in a culture that has them.  Don’t be a conflict-avoidant manager.

How do you clarify attitudes you can’t quantify?  The first step is to acknowledge that although you can’t quantify attitudes like “narcissistic control-freak,” you can recognize and document behaviors without resorting to mind reading, moral judgments or personal attacks.  Then you can act on your documentation of non-professional versus professional behavior.

Make sure it’s legal.  Then everyone from the owner on down is required to subscribe to or sign off on the new code of professional behavior.  The code then becomes a significant part of everyone’s evaluations.  Be consistent in rewarding the desired behavior and having consequences for actions against your code.

You won’t get everyone to buy in immediately.  So what?  Band together with the core group that wants to turn things around or to improve what you already have.

As you weed out a few resistant bullies, you’ll find that merely going through the process will change most employees’ behaviors.

Reinforce your expectations with new employees; publicize your code during hiring interviews.  Don’t bring people on board who argue with the code or who think the team should adjust to accommodate their personality or favorite styles that violate your code.

If someone has toxic behavior in another department, don’t bring them into your team in hopes you can change their long-term patterns.

High standards for positive attitudes protect everyone from unprofessional behavior.  Learn what you can do to eliminate the high cost of low attitudes, behavior and performance.

If you worry that your child will be bullied in school next school year, but you don’t know what to do until bullying happens again in September, you’re missing a golden opportunity this summer.  Summer is the best time to organize in order to protect your children on day-one. Seven tips for what you can do this summer:

  1. Don’t wait until there’s an incident or a history of incidents.
  2. Organize parents to pressure legislators, district administrators and principals. This step is a crucial one.  A small group of parents supporting an anti-bullying program and pressuring district officials and principals can make a huge difference.  You don’t need all parents; you only need a small, core group to start with.
  3. Make sure your district administrators and school principals have clear and strongly worded policies and programs to stop school bullies. Make sure they have emergencies procedures to institute swift and effective investigation and action.  Does the program start on day one?  What initial assemblies will be held with students? How will they be involved in on-going programs?  What training will teachers and all staff get to help them recognize and stop sneaky bullies?  How will hot-spots be monitored – buses, bathrooms, lockers, hallways, cafeterias, playgrounds?  What support will teachers and staff get to protect them from angry, bullying parents?  How will they deal with the first boundary pushers so that the message of zero-tolerance gets out?
  4. Get police involved. Do they have a special unit to stop bullying, especially cyberbullying?  Do they speak at school assemblies?  Are they fearless in dealing with bullying parents of school bullies?
  5. Stimulate media to publicize stories about the effects of bullying. Find reporters and producers who were bullied or have kids in school now; especially kids who have been targeted.  Help them find experts to interview.
  6. Learn what constitutes evidence and how to document it. Learn how to support proactive principals.  Learn what you will need to do to motivate lazy, uncaring, colluding or cowardly principals.  Do you know what media and legal pressure will stimulate your principal to act?  Talk to a lawyer now so you’re prepared.
  7. Publicize the policy and program before school starts. Organize parent-principal-teacher assemblies to gain buy-in to the school’s program and processes.  Encourage parents to educate their children about not bullying and about what to do when they witness bullying.

Don’t waste your time with nit-picky detractors and critics who have nothing better to offer.

Look at the price to all kids at a school where bullying is tolerated or condoned, or the friends of bullies are allowed to pile on to victims by threatening and abusing them or by cyberbullying.  We all know the consequences of not stopping bullies and of allowing them continued contact with their targets, the bullying and violence will increase.

At schools that have a do-nothing principal or in which principals blame the victim and avoid the bully, kids’ inner strength, courage, determination, perseverance, resilience are threatened.  You have to be the one to demand that principals keep your children safe while officials try to ignore you or thwart your attempts.

Principals who avoid the issue make the targeted children feel helpless and that their situation is hopeless.  It starts them down the path to being victims for life.  It destroys self-confidence and self-esteem.  It stimulates anxiety, stress, guilt, negativity and self-mutilation.  It starts children toward isolation, depression and suicide.

Organize this summer so your children will be protected from school bullies on day-one.

Remember, all tactics depend on the situation – the people and the circumstances.  So we must plan tactics appropriate to us and to the situation.

Rather than buy a packaged anti-bullying program that ends up buried in a storeroom, stimulate school and district officials to create their own, based on what will be effective for your specific school situation.  Expert consulting and coaching are necessary to implement an effective program.

Which professions, in their teaching schools and in their on-the-job practices, foster or tolerate the worst and most flagrant forms of bullying?  I don’t know, but teaching is right up there with doctors and lawyers and others I may be overlooking. I see two kinds of principals running two very different kinds of public schools.

The smaller percent won’t tolerate bullying among the students, won’t tolerate bullying of the students by teachers and also won’t tolerate bullying of teachers by other teachers.  These principals and teachers are a pleasure to work with.  We can design policies and proactive programs to keep students and teachers safe and focused on teaching.  These people say, “We don’t tolerate bullying here.”

Unfortunately, the larger percent of principals and teachers tolerate or ignore bullying on the part of students and the faculty.  Even if they have anti-bullying policies, they don’t have effective programs and they won’t stand up to bullies – students or teachers.  They’re usually the schools at which principals and even counselors will look me in the eye and say, as if they believe it, “We have no bullying here,” – even though teachers and students know who the bullies are and where, when and how the bullying occurs, and they’ve complained publically about bullying, and even after there have been suicides.

By the way, not only public schools, but also colleges, universities and professional, post-graduate training schools (teacher training, medical schools, and law schools) are hotbeds of faculty harassing and bullying students, and faculty bullying other faculty.  Don’t believe me?  Check out the law suits and blogs.  Ask the teachers, doctors and lawyers you know personally.  Ask about arrogant, narcissistic, abusive control-freaks. How do teachers bully other teachers?

  • Senior individuals, including principals, have power and control over junior teachers and will misuse that power for personal reasons, including sex.  One variant is, “Suck up to me or I’ll sabotage your career.”  Another is, “I’m powerful and I enjoy making you squirm.”  Or, “They did it to me and now I’ll do it to you.”  And, “It’s for your own good.  It’ll make you stronger.”
  • Often, cliques of senior or even junior teachers try to run the show.  One variant is, “Join our clique and suck up to us or else.”  Another is, “Don’t change my perks or the status quo, and don’t threaten my job.  Don’t expose our failures or dirty laundry even though we’re not changing.  If you do, we’ll get you.”  Their favorite tactics are to ostracize the offender and to blame all the problems on him or her.  These vicious gangs will try to silence or remove offenders for nitpicky, trumped up reasons.

What can you do if you’re managing such an environment?

  • In my experience, successful change starts from the top down.
  • At a college, university or professional school, it takes a very powerful and very politically astute new administrator or new department head to change the environment.  The new person will have to weed through his staff slowly and carefully, replacing the worst bullies and narcissists for legal reasons and in legal ways.  He’ll have to have support because there will be widespread personal attacks and law suits.
  • At a public school, change requires a new principal supported by the district administrators and school boards.  The new principal will have to be a master at enrolling a core group of supportive teachers and the media, and maneuvering around the union.  Entrenched people, like infected splinters, are hard to reach and remove.  But persevering and savvy principals can set a new tone in their schools.

What can you do if you’re a target?

  • Notice the signs.  If you’re ignored, blamed or attacked in public, especially in front of students, you’re being set-up to be the target of a public media campaign as a troublemaker who needs fired for the well-being of the school.  There’s no negotiating with these righteous predators and flying low won’t get them to back off.  You won’t get the union to back you.
  • Hire a good lawyer who knows how to get the right publicity – not the school lawyer.  Being right won’t prevent a smear campaign, full of innuendos and lies, against you.  Learn what to document on your home computer.
  • You’ll probably end up looking for a job in another state with one of the few district administrators who can see the truth and are willing to take a chance on a “potential troublemaker.”

It’s particularly sad when the people who are responsible to guard our children against bullying are bullies themselves.  We each have to fight our own private battle against abuse by people in power or those out of power who want to gain power and control.

Let’s analyze a worst-case scenario for loving, caring parents. You were pretty good parents but one of your children has turned out toxic – not a psychopath but someone who acts like she (or he) hates you.

It’s not your fault, but she blames you for not giving her everything she wanted or wants now, she’ll be sweet one moment and then abusive, vicious and hateful the next, she harasses and bullies you relentlessly when she wants something; she tries to involve the rest of the family in her schemes and feuds.  Or her boyfriend or husband hates you and she goes along with it and it gets worse every year.  And they’re narcissistic losers; they barely have enough money and you know that they’ll leech off you forever if you let them.

It breaks your heart, but finally you realize that you can’t help by giving them what they can’t earn themselves.  They’ll bleed you dry and still blame their problems on you.  They’ll bully and abuse you forever if you let them.  So you expect to live your whole life with the emotional pain of knowing that, despite your best efforts, you planted a bad seed.  But at least you can distance yourself physically and monetarily.

But that’s not the worst-case.  The worst-case is when that toxic child has children.  Your daughter has let you play with your grandchild, let you grow to love him and vice versa.  Of course he loves you; you’re the sane rock in his life.  He’s safe around you – no craziness, no yelling and screaming, no lies and broken promises, and no anxiety, brutality or manipulation of his affections like in his interactions with his mother and father.  You treat him with loving kindness and he can trust what you say.  When he’s with you he’s not stressed out; not blamed, guilty and abused for everything he does wrong.

The worst-case is when your daughter starts blackmailing you emotionally.  She won’t let you see your grandchild unless you play her games and give her everything she wants.  She raises the ante every day.  You know she lies to your grandchild about you and why he doesn’t see you.  It’s worse if she’s divorced because then you get jerked around and thrust in the middle by her ex-spouse and his family.

You love your grandson.  He’s important to you, you’re important to him and you hope you can be a lifeline to help him make a better life than the chaos he’s growing up in.  But no matter what you do, it’ll be wrong and your daughter will blame and abuse you.  There will be days when you want to run away, leave no forwarding address, change your names and fingerprints, get new social security numbers and telephones.  But you won’t because of the hope you can help your grandson.

What can you do to stop the bullying and extricate yourself from a horrible situation?

  • Usually there’s little you can do legally.  It’s hard to exercise “grandparents rights” if your daughter or her spouse won’t let you.  You can consult a lawyer and learn to document enough evidence to show delinquency and neglect so you can get custody, but that’s a faint hope.
  • You have to make one of the hardest decisions for anyone; how much will you sacrifice in order to get any time with your grandson?  Realize that no matter what you decide, your heart will be broken thousands of times until he’s independent and maybe even for your whole life.  Recognize also that nothing you do will change your daughter – this pain and violence to your spirit will go on as long as she has any control over your grandson.  Understand that she will trample any boundaries you think you’ve set.
  • There is no magic bullet that will cure her.  You won’t bring her to her senses, help her to act reasonably and consistently, make her to keep her promises, convert her to see that the child is better off with you or get her away from a controlling husband.  Even if you act reasonably, she won’t.  You’ll never understand why she does what she does; she’s selfish, nasty and changeable from moment to moment.  You’ll be embroiled in her painful games and anger as long as she controls your grandson.  Each episode will rip you apart.
  • Suppose you choose to get as much time with your grandson as you can; what are the best things you can do to help him?  Most people choose this path.  After all, how can we give up, turn our backs and live with our broken hearts?
  • In a loving couple, most grandparents differ over how much time and money they’re willing pay and how much pain they can stand for the privilege of seeing their grandchild.  Love each other and keep working with that difference, knowing that both your hearts are broken anew every day.  Don’t let this drive a wedge between you.
  • Plant seeds in your grandchild He sees the truth but he’s told by his parents that his vision is wrong.  He needs to learn to trust his vision.  He needs you to tell him that what he sees about his home and parents is true.  He’s not crazy – he didn’t do anything to deserve it; it’s not his fault; it’s just the way it is.  That won’t confuse him; that’ll reinforce his confidence and self-esteem.  He needs to know who’s jerking all of you around and the price you all have to pay as long as he’s in their clutches.
  • Collude with him to lie to his parents.  Strong children – survivors – sense what they need to do in order to stay safe in a chaotic and hostile world.  For example; he can’t say he’s having too much fun with you; that he loves you too much; that he’d rather be with you.  He already knows what he has to hide.
  • Make a safe place for his heart and his favorite stuff.  With you, he can dream big and not get his dreams crushed or used against him.  Keep your promises consistently.  Let him express his frustration and anger.  Anger is better than apathy or depression.  You can express your helplessness.  At your home, don’t let him use the tactics he sees at your daughter’s home.  Appeal to his better nature.  Be very gentle with correction and discipline; he gets yelled at enough at home.
  • Prepare him emotionally and spiritually for the future.  The more he can ignore his crazy parents, the better.  Keep a spark alive in him that by biding his time, one day he’ll get free.  He has to stop the bully in his head.  When he’s 18 (to pick a number) he can leave and make his own way.  Remind him of all the great and wonderful people who escaped from cages and prisons.  He owes your toxic daughter, his mother, absolutely nothing.
  • Prepare him economically for the future.  For him to live free he must plan to become monetarily independent.  Depending on his brains and talents, he has to develop a marketable skill, even if his parents don’t like it and he has to do it in secret.  Help him do that now and when he leaves home.
  • You’re unique – make up your tactics as you go along.  Get support to vent and help to plan.

Many children are too weak to overcome their toxic parenting.  But there are always some who are invulnerable to horrible circumstances, some who keep that spark alive and get free from the cage or prison they’ve been trapped in.

Your heart insists that you try to help your grandchildren.  For clear examples, read in “How to Stop Bullies in Their Tracks,” the studies of how Kathy, Doug, Jake and Carrie got away from manipulative or toxic parents.  Also, see the example of teenage Stacy bullying her mother.

In almost all cases where the child flies free, they never look back and neither do their grandparents.  If they or you look back, you’ll be turned into pillars of salt.

Endure the pain because of the hope.  Good luck.

Some bullies use their strong emotions to become the center of attention, take control and coerce or manipulate other people to give in and do what the emotional bully wants. Children throwing fits are practicing and learning if that tactic works.  Adult masters of emotional bullying are effective with spouses, partners, friends, extended families and at work.  Some bullies are especially effective in places where other people’s politeness keeps them from stopping the bullying – like at parent groups, reading clubs and parent-teacher meetings.

These “Drama Queens” and their male counterparts have strong emotions and over-the-top reactions.  They come in many forms.

For example:

  • No matter how trivial the problem at school, Claire’s daughter was never at fault.  If Claire’s child didn’t get the special treatment she wanted, or if her child was marked down for not completing an assignment or for misbehaving, or if her child wasn’t the first or the most successful, Claire threw a fit.  In public, she yelled at other children or at teachers and the principal.  She threatened law suits.  Pretty soon, teachers allowed her spoiled, bratty child to bully other children.
  • James had three young children, but he was always the center of attention.  If he didn’t get waited on instantly or was asked to do something that interfered with his personal plans or comfort, his constant irritation blew up into outrage and anger.  He yelled at his wife and the kids.  He blamed them for disturbing him and punished them in nasty ways for days.  Usually he was allowed to do anything he wanted and was rarely asked to help.  His wife said, behind his back, that it was like having a giant kid in the house.
  • In the workplace, Tracy ranted in her office, but never followed through with her threats or promises.  She moved on to turn the next problem she saw into a catastrophe.  But once she’d blown up at you, no amount of good performance would get you out off her “bad” list.  She’d sabotage you without telling you why.  Pretty soon, everyone did exactly what she wanted.  They didn’t want scenes and they didn’t want Tracy to stab them in the back.
  • Charlie was a lousy friend, but everyone was afraid to tell him.  He was always late, took up the whole time talking about himself and needed everyone to help him do what he said he “needed” to do.  He borrowed but never returned, he never had money to cover his share of activities and all the fun had to wait until he arrived.  If anyone wouldn’t wait or tried to stop his narcissistic speeches or wouldn’t give him what he wanted, his feelings were hurt.  He was crushed, incensed and ranted for hours; he never let go of a perceived slight.  Of course, it was just easier to give and go along rather than to offend him.

Although they come in many forms, Drama Queens share some common traits.  They:

  • Are hypersensitive, highly emotional and easily hurt.  They’re super-intense, angry, hostile and emotional. They over-react as if everything is a matter of life and death.
  • They misunderstand, jump to conclusions and blow up and demand apologies.
  • Are perfectionistic, nit-picking, control freaks.  They’re vindictive blamers. They take everything personally and remember forever.
  • Take over every situation or group.  They act as if their drama is more important than anything else in the world.  Nothing and nobody else matters; not even getting results.
  • Think that spewing of emotions reveals the “real” person.  They’re uncomfortable with people they see as expressionless.  To Drama Queens, loud emotions show strength; calm people are wimps.

Unless we stop them, we end up walking on egg shells and deferring to them.  Their likes and dislikes rule.  Pretty soon they’re in charge.

Drama Queens increase everyone’s anxiety, stress and depression.  Most people mistakenly accept the blame for triggering the Drama Queen.  They also create chaos.  Their hyperactive, panicky, adrenaline-rush is addictive and contagious.  Soon, everyone is on edge and ready to blow up at the slightest provocation.

Logic and kindness won’t change them.  And you won’t cure them.  Their tactics have made them successful since childhood.  Only a devastating comeuppance or years of intensive therapy or coaching have a chance of changing that style.

When possible, vote Drama Queens off your island.  You’ll need carefully planned tactics if they’re in your extended family or live on your block and their kids are friends with yours.  At work, try to document activities that destroy teamwork or are clearly illegal.  You won’t get anywhere if you want the big bosses to act because the Drama Queen hurt your feelings.

If the Drama Queen or King is your spouse, I’m sorry.  You’ll have to demand behavioral change while you prepare to move on.  Usually, they won’t grow up and learn a new style unless they have to.  They’d even rather get a divorce and blame you than change their style.  Drama Queens are addicted to their habit – knowing that they’re the center of the universe – and need repeated fixes.

Bill Cosby is right. On a special anti-bullying segment on Larry King Live, Cosby lashed out at the bullies who tormented Phoebe Prince for months before she committed suicide.  He also took on the teachers, principal and school administrators who said that they didn’t know what was going on.

For months, Prince was assaulted, pushed and shoved, called a “slut” and a “whore” and even had soft drink cans thrown at her – all in school.

The eight students involved are all being prosecuted.  Already two students have been expelled from the school and other students will face felony charges in connection with their actions against Prince.

Among the charges against the teens are statutory rape, violation of civil rights, criminal harassment and disturbance of a school assembly.  Prosecutors accuse the students of tormenting Prince “relentlessly” online and in school, often in plain sight of school administrators, right up until the day Prince hanged herself.

On the day Phoebe Prince took her life, one of the bullies wrote the word “accomplished” on Phoebe’s Facebook page.

I also agree with parent Luke Gelinas, who says superintendent Gus A. Sayer, principal Daniel Smith and school committee chairman Edward J. Boisselle should go.

Of course, many failing principals, teachers and administrators hide behind the phrase, “We didn’t know.”  That shows why the most important thing you can do as a parent is often to document your contact with those supposedly responsible adults who actually won’t help you or your child.

Then they’ll hide behind the same plea that was given by the mother of one of the accused bullies, another girl, “Prince was not fully innocent and they’re teenagers.  They call names.”

Can you imagine if principal Smith, standing with the teachers, superintendent Sayer and school committee chairman Boisselle before the assembled parents of South Hadley High School in Massachusetts back in August had said:

  • We’ll ignore this whole problem of bullying despite many studies showing that:
  • At least 50 percent of high school students are bullied and over 75 percent of the kids in school know who the bullies are.
  • When the first incidents of bullying aren’t punished, the number of bullies and bullying incidents grow hugely, and the severity of bullying increases tremendously.
  • When we allow harassment, bullying and abuse the victims who are left unprotected by the responsible adults suffer from increased anxiety, stress, shame and depression, and low self-confidence and self-esteem for life.
  • Bystanders and witnesses who don’t come forward or who aren’t supported by the authorities suffer from guilt and shame their whole lives.
  • Bullies who get away with bullying in youth tend to become relentless adult bullies as adults, in their personal lives and at work.
  • We’ll also ignore the many suicides that have occurred because of bullying in middle schools and high schools.
  • We won’t have school policies that prohibit bullying or a program that trains us to recognize bullying in the school.  We won’t patrol the classrooms, hallways, bathrooms or cafeteria to see if bullying is occurring.  We won’t work with the police to do anything to the bullies.  When incidents occur we’ll say later that we weren’t responsible because we didn’t know.
  • We won’t involve students in recognizing and reporting bullying to us.  If we accidently hear about any bullying, we’ll minimize it and pretend its just “kid stuff.”  If you tell us about your child being bullied, we’ll tell you that we’re too busy to do anything about it and we don’t want to violate the rights of the bullies.
  • The bullies in our school are really good kids with anger and self-esteem issues of their own.  They just haven’t had good enough parenting.  That excuses their behavior.  We have to be more sympathetic toward them than toward their targets.

And imagine him finishing with, “Now, parents, we’d like you to hire us, vote for us and pay increased taxes to support your local school and its staff.  We’re going to be your top executives but we won’t know what’s going on.”  Do you imagine the parents at South Hadley High School leaping to their feet with wild applause because they thought that their children would be protected in the next academic year?

I think the lazy, uncaring cowards that are now finding justifications and asking us to excuse their behavior deserve the strongest consequences.

Of course I start with the bullies themselves and their parents, who turned a blind eye and will now protect their little darlings.  They’ll blame Phoebe Prince for being a weakling.  As if they think that what the teenagers did was okay and Phoebe should have taken it like a good victim because it was her fault.

I also say the same about the supposedly responsible adults at school who failed in their primary responsibility; creating a safe environment in which character and values are modeled by adults and in which academic learning can be maximized.

We do know what to do to easily stop 75-90 percent of school bullying.  Are you holding your school administrators and legislators accountable for doing their share?

If you’re a parent of a teenager, do you know what to do to teach your child to be as bully-proof as possible and to hold your principal and staff accountable?

There are toxic people in every environment – toxic family, toxic friends, toxic lovers and toxic coworkers.  If you don’t recognize and respond effectively to toxic, bullying coworkers they can make your life miserable, harass you, turn the rest of your team against you, scapegoat you and even get you fired. For example,

Jane is known to be difficult, obnoxious and an out of control retaliator.  But she’s very bright and hard working so management tends to minimize the problems she causes, overlook the tension, hostility and chaos she creates, and explain away her behavior by saying, “That’s just Jane.  She must have a good heart.”  She specializes in vendettas.  Most people are afraid of her; they usually walk on egg shells around her and try to avoid setting off one of her tirades.

The bosses make you the leader of an important project that requires tact and people skills because they don’t trust Jane.  Jane is enraged.  Sometimes she blames and threatens you – you stole her job, she’ll report everything you do wrong, she’ll ruin your reputation and she’ll get you fired.  Sometimes she acts sweet – as if she wants to be your best friend.  Sometimes she tries to make you feel guilty so you’ll refuse to lead the project she thinks should be hers – that’s the only way you can prove to her that you’re a good person and her friend.

Is Jane right?  Are you sneaky and manipulative and have you wronged her?  Or is this a misunderstanding you can overcome so she’ll still be your friend?

How can you distinguish a friendly coworker who’s justifiably upset from one of these toxic bullies?  Simple.  You look for patterns in how Jane acts and how you and others feel when you’re around her.

Typically, toxic coworkers have patterns in which they:

  • Are selfish and narcissistic – it’s always about them; only their interpretations and feelings matter.  Only their interpretations are true.
  • Are sneaky, manipulative, back-stabbing stealth bullies.
  • Are over-reactive, control freaks – their interpretations give them permission to search and destroy, no matter how slight or unintentional the insult.  They throw fits and attack or embarrass people they’re upset at.
  • Act sweet one time only pry out people’s secrets and look for the opportunity to strike back even more.  Remember, they’re acting polite doesn’t mean they’re nice.
  • Will openly lie and deny it.  They’re always 100% convinced and convincing.
  • Relentlessly disparage, demean, spy on and report “bad” conduct (often made up) about their targets.

Typically, teammates of these bullies should ask themselves:

  • Are you afraid of what Jane might do or that Jane won’t be friends with you?
  • Does she threaten you?
  • Have you seen Jane attack, manipulate or lie about other targets before you?
  • Does Jane apologize but not change or even strike back later?
  • Does Jane tell you that you’re special and she’d never go after you?
  • Does Jane make efforts to be reasonable and to overcome misunderstandings, to say that the problem is partly her fault and then does she make amends and change?

Of course, you want to be careful that you’re not overreacting.  You want to know if you’re seeing their actions clearly.  But if you answer the first five questions with “yes,” and the last one with “no,” you should beware.

When you identify Jane as someone who is relentless, implacable and has no conscience in pursuing her targets, you know what you’re dealing with.  She’s out to destroy you just like she went after other coworkers in the past.

Your first thought may be, “How can I win her friendship?” or it may be, “She’s suffered so much in her own life, how can I not forgive her?”  If you follow these thoughts with feelings of kindness, compassion and compromise, if you don’t mobilize to protect you life, limb and job you will be sacrificing yourself on an altar of silly sentimentality.

I take a strong approach: Recognize evil and recognize crazy or out of control people who won’t negotiate or compromise.  The Jane’s and John’s of this world are bullies, abusers and predators that do tremendous damage.  They’re why well-meaning people have to consult with experts.  Remember, you would have already resolved situations with coworkers who are reasonable, willing to examine their own actions honestly, and to negotiate and compromise.  You need help with the terminators that you face.

So what can you do?

Divide your response into two areas:

  1. Will – determination, perseverance, resilience, endurance, grit.
  2. Skill – overall strategy, tactics and the ability to maintain your poise and carry out your plan.

Will

  1. Convert doubt and hesitation into permission to act and then into an inner command to act effectively.  Until you have the will, no tactics will help – you’ll give in, back off, bounce from one strategy to another and you'll fail, even with the best plan.
  2. Don’t let your good heart blind you to the damage she’ll do to you.  You’ve already given her second and third chances.  That’s enough.  She’s not merely misunderstanding you in any way you can clear up; logic, reason and common sense aren’t effective with the Jane’s of this world.
  3. See Jane as a terminator – she’s relentless, implacable and has no conscience.  Under her human-looking skin she’s out to destroy you.  Your good heart and attempts to reason politely won’t stop her.
  4. Assume that you can’t rehabilitate or convert Jane in your life time.  That’s not what they pay you for at work anyway.  You’re merely Jane’s coworker with an important personal life, a personal island that needs protecting.  Let Jane’s therapist change her in professional space and on professional time that she pays for.
  5. You don’t owe her anything because she got you the job or rescued you from drowning.  She’s out to get you and you must protect yourself.  Let Jane struggle to change on someone else’s professional time.  Don’t put your reputation, your job or your family’s livelihood in harm’s way.  Don’t minimize or excuse.  Deal only with Jane’s behavior.

Skill

  1. All plans must be adjusted to your specific situation – you, Jane, the company, your personal life.  Added complications would be if Jane is your boss or the manager of your team likes her or is afraid of her and will collude with her against you.
  2. Don’t believe Jane’s promises; don’t be fooled if she acts nice and sweet one time.  Pay attention to the pattern of actions.  If she’s sweet, she’s probably seeking to get information that she can use against you.
  3. Don’t expect her to tell the truth.  She’ll say one thing to you and report exactly the opposite to everyone else.  She’ll lie when she reports bad things you have supposedly done.  She knows that repetition is convincing; eventually some of her dirt might stick to you.  Have witnesses who’ll stand up for you in public.
  4. Don’t argue the details of an interaction to try to convince her of your side.  State your side in a way that will convince bystanders.  Always remind bystanders of your honesty, integrity and good character, which they should know.
  5. Document everything; use a small digital recorder.  Find allies as high up in the company as you can.  When you report Jane, be professional; concentrate on her behavior, not your hurt feelings.  Make a business case to encourage company leaders to act.  It’s about the money, coworkers and clients that the company will save when they terminate Jane.
  6. When you listen to voice mails from Jane or talk with her in person, tighten the muscles of your stomach just below your belly button, while you keep breathing.  That’ll remind you to prepare for a verbal gut-punch.
  7. Get your own employment lawyer and a good coach to strengthen your will, develop your courage and plan effective tactics.

Each situation is different – you, the toxic coworker and the rest of the company.  The need to protect yourself and your career remains the same, while the tactics vary with the situation.  All tactics are situational tactics.

During economic ice ages or recessions, when times get hard, hardness tends to run rampant.  Most people are justifiably afraid they’ll lose their jobs and the lives they planned.  Will they get laid off or downsized through no fault of their own?  What will happen to their savings, insurance, college and retirement funds?  Will they be able to keep their homes or even eat next month? How do people react in the face of their recession-stimulated fears?  What type of bullying, harassment and abuse will increase at work?  How can we decrease negative self-talk that increases stress and destroys self-esteem and self-confidence?

Harassment by Leaders and Managers Managers and leaders will squeeze more from themselves and staff in order to reduce costs and stay afloat.  But some managers and leaders will abuse employees and subordinates just because they know they can.  Many people will tolerate bullying and abuse because they’re afraid they’ll lose their jobs if they don’t give in.  But don’t give in to bullying, harassment or obnoxious treatment.  You are still protected from those abuses.  Don’t be pugnacious in return, but do insist on politeness and decent treatment.  Know the law, get allies and advisors, and document on your home computer.

Bullying by Coworkers Expect a huge increase in stealth bullying by coworkers and managerial peers.  Many will think that their survival requires them to get rid of you.  Some will become masters of backstabbing, criticism, sarcasm, snide put-downs, blaming, spreading rumors and gossip, smear tactics, taking credit from you, and forming cliques.  They’ll smile when they do it.  Keep your opinions to yourself and watch out for people who produce nothing, suck up and cover their backs.  Form your own clique of productive people you trust.  Also, ally with someone productive who has great people skills and a sense of what’s happening throughout the whole office.

Negative Self Talk The worst problem will be a dramatic increase in this type of “self-bullying.”  Your inner voices will make dire predictions of the future, tell you that you’re helpless in the grip of huge forces beyond your control and predict that, no matter how hard you try, you’ll inevitable fail.  Your supercritical inner voices will try to stress, depress and discourage you, and make you give up.  Your inner voices, full of self-questioning and self-doubt, can erode your self-esteem and self-confidence, destroy your hope and immobilize you.

Self-bullying is the most destructive form of bullying because it saps your will to overcome your circumstances.  Self-bullying can rob you of your determination, courage, strength and skill.  With those voices shouting or whispering in your ear, it’s impossible to gather yourself and make consistent, focused effort.  If you let fear and self-bullying destroy your strength and will, you won’t have the right stuff, you won’t do the right thing and the economic tide will pull you under.

You know which people spoke to you in those voices.  You know who really didn’t like or respect or appreciate you.  And which people thought they’d motivate you better by beating you down.  In either case, whether they ridicule your efforts or are simply certain of the bleak future they predict, their old style is no good for you now.  You need encouraging self-coaching now, not self-bullying.

In addition to finding a great coach or therapist to guide you in the inner work necessary to convert those voices into effective coaches, there’s a lot you can do to help yourself.

Turn off the parts of the outer world that feed fear, despair and depression.  Turn off the television and radio; don’t read newspapers or magazines; stop checking the snippets of fear on your smart phone.  Don’t waste your life being discouraged by endless analysis of what’s wrong and the latest expert’s predictions of impending and long lasting doom.  Walk away politely from people who wallow in fear and panic.  You don’t need those moment-to-moment, panic-making obsessions to know what you need to do to stay strong and do your best.

Look around.  Who doesn’t waste their time worrying about the economy, but instead, handles things in as little time and with as little wasted energy as possible?  Who has an inner light that gives them joy even when they don’t have all the comfort and toys they want?  Ask them how they look at the world.

Make new friends and acquaintances who stimulate your strength, courage and joy.  Find other great people to stand with.  In one swift and mighty sweep, end the self-doubt, the need to analyze and question, the self-bullying and brainwashing.  You have great sources of inner strength and power, if you would but let yourself feel them.  You have the guts and grit to thrive in this little ice age.  Your ancestors did and you have their strong genes.

Don’t give in to self-bullying or harassment or abuse by other people.  Overcome your fears.  Be a courageous leader, wherever you are in your company.

Emerson was right when he said, “What lies behind us and lies before us are small matters compared to what lies within us.”

In the last post, we analyzed the tactics bullying cliques typically use and 10 common reasons why people form or join hostile, predatory cliques at work. Both men and women form and join cliques, even through their tactics are often different.  These predators verbally, sexually and physically harass and abuse both men and women.  They sabotage performance.  Don’t be surprised to learn that women prey on other women in the office – you’ve seen the evidence through elementary school, junior high school and high school.

What can you do if:

  • You have a pattern of being bullied all your life?
  • You’re a target?
  • You have a chance to join such a pack of jackals and are afraid to refuse because you might get attacked?
  • You’re a bystander and your heart goes out to a victim?

Bullying, cutting-out and creating and attacking scapegoats comes from a deep place within us and is found in almost all cultures, places and times.

Sometimes you can see that the person on the receiving end has done many things to offend almost everyone else.  But let’s put that situation aside for this post and focus on all the rest of the times when the person being cut out or attacked has been okay and the problem is the group that attacks their scapegoat.

If you’ve been bullied all your life, you have a problem that you’ll have to solve before you can deal effectively with a bullying clique.  Even if you haven’t done anything wrong to the pack of predators, you’re wearing a neon sign: "Kick me."  Lions, wild dogs and sharks can see who the weak and vulnerable ones are.  Bullies can too.  You’ll have to change your attitudes and beliefs so you’ll have a different sign: "Don’t mess with me!"  Let’s also leave this situation for another post.

Many people hope to stop cliques of bullies by analyzing why they do it and then using their understanding to design solutions.  Don’t waste your time.  You know why some people find others to pick on.  That catalogue of reasons is enough.

Management training rarely works.  Textbook and educational approaches – we’ll talk and I’ll show them why it’s wrong and they’ll see the error of their ways and become caring – rarely work.  They won’t stop bad behavior that’s driven by underlying emotions.

Predatory behavior by packs isn’t driven by intellectual reasons, it’s driven by emotions.  Of course the perpetrators can find reasons to justify their behavior, but they don’t do the behavior because of the reasons.  They do the behavior because of their own emotional needs and then they try to cover up the ugliness with a pretty picture of justifications.

Ignoring the problem or begging, bribery and appeasement simply reinforce low attitudes and behavior at all levels.  A major part of the problem are conflict-avoidant leaders, managers and co-workers who think that if we all talk nicely to each other or try to make bullies happy, they’ll stop bullying cliques.

Some real-world, stepwise approaches are:

  • Make efforts to be friendly in practical ways, in order to give them a chance to change – without doing anything immoral, illegal or odious.  Bring pizza and donuts.  Cover for them when they need help.  Socialize with coworkers.
  • If they continue targeting you (which they usually will), get help to develop tactics to isolate the ringleaders or get them fired.  The key goals are: separation and isolation.  Terminated is better than transferred, because transferred means that you’ve helped them create another bully-scapegoat situation.  How nice is that?
  • Get firmer and firmer.  Don’t threaten or share your tactics with them.  Get an attorney to advise you about local laws.  Get allies – HR and managers rarely want to be involved, but give them one chance.  Document, document, document.
  • If you have a chance to join such a pack of jackals and are afraid to refuse because you might get attacked, you have an integrity choice to make.  Do you want to live in fear or do you want to win a workplace war?
  • If you’re a bystander and your heart goes out to a victim, you have another integrity choice to make.  Often, if you help a victim, the victim won’t help in return.  Be prepared to act alone, if necessary.

Of course, individual coaching will help you design tactics that fit your specific situation.

The strong and clear voice of an outside consultant and coach can change these behaviors or empower managers and staff to remove these bullies.  I’ve often helped companies and even non-profits and government agencies create and maintain behavioral standards (team agreements, ground rules for professional behavior) that promote productivity.

As I show in my books and CDs of case studies, “How to Stop Bullies in their Tracks” and “Eliminate the High Cost of Low Attitudes,” bullies are not all the same, but their patterns of behavior, their tactics, are the same – whether they’re men or woman.  That’s why we can find ways to stop them.

I received a number of confidential responses to my blog post on “Top ten ways to create a hostile workplace.”  One theme in many responses was about the question: “What should I do if leadership has changed and the new bosses want me gone so they can bring in their own people?” That’s a situation I’ve also seen many times in my consulting.

What would you do?

Consider Jake.  The new bosses want him gone so they can bring in people they know or people who will be beholden to them.  Jake tries to prove to them that he’s a great manager, but they systematically undercut his authority.  He used to get good evaluations, but his new bosses are very critical.  They blame him for everything that goes wrong with his team.  He’s the scapegoat.

Jake is furious.  It’s unfair; they’re bullies and he’s being abused.  He’s a good worker and he’s trying hard.  He wants to meet them half way, but they don’t want to.  Nothing he does convinces them he’s a good performer.  He’s hurt, frustrated and angry.  Jake wants to fight back, but when he acts on his anger, they write him up.  It’s a hostile workplace.

I think Jake is beginning at the wrong place – how can I fight back and show them I’m good?  How can I preserve my reputation with them?  Jake can’t fight back by showing them that he’s a good manager, team leader and individual performer.  He can’t preserve his reputation with them.  They don’t care.  He’s not an individual to them.

Of course it’s hard to be treated that way.  One of the hardest things for us as Americans in our little slice of time is not to be treated as individuals.  Jake is being treated as a class of people: He’s in the class of people called, “Hired by the old bosses and not one of our new people.”  When you're treated that way, there's little you, as an individual, can do to change their minds.  Unless you can get them to see you as an individual.

The new bosses criticize him as if he’s a problem employee.  Jake takes their hostility personally.  He returns their hostility and wants to prove himself.  But he’s not a poor employee and it’s not personal, even though it has personal consequences for him.

When he takes it personally, he can’t think tactically and he makes it worse for himself.  When he gets frustrated, hurt and angry, he acts out and gives them excuses they can document for getting rid of him rapidly.  He gets poor evaluations and terminated before he finds another job.

This situation is similar to that of Charles, case study #10 in my book, “How to Stop Bullies in Their Tracks.”

I think that the place Jake has to begin is, “Who should I be/how should I look at it?”  Here’s what I mean.

Amy is in the same position as Jake: the new bosses want to get rid of her and many other leaders in the company.  Unlike Jake, she accepts that it’s not about her as an individual, even though it has individual consequences for her.  With coaching, she doesn’t take it personally.  She doesn’t like it any more than Jake does, but she can step back and plan her tactics thoughtfully.  How can she defend herself?

First she asks if there’s anything she can do to become one of the new team.  The answer is, “No.”  She doesn’t like what’s happening, so she finds out if they’re violating any protected categories.  Are they going after people on the basis of gender, age, race, religion, disabilities, etc?  No, it’s the new broom sweeping clean.

She doesn’t want bad evaluations on her record, so she makes them an offer: “If you give me good evaluations, recommendations and severance while I look for another job, I’ll go quietly and gracefully in a shorter time than it will take you to force me out.”  They agree.  They just want her gone as soon as they can and with as little fuss as they can.  With a good recommendation, Amy rapidly gets a better job as part of someone’s new team.  The severance enables her to get double pay for a few months.

Notice Amy’s sequence:

  1. Don’t take it personally and defend yourself by thinking tactically.
  2. See if you have a legal grievance.
  3. If the deck is stacked against you, plan to leave with good recommendations.
  4. Bargain for time to get a better job with people who appreciate you.

Jake needs to change how he looks at it so that he can change his impossible goals - getting the bosses to see him as a worthy individual they should keep or leaving with them thinking he’s as good an employee as he really is.  They don’t care about his feelings or the truth about how he’s performed.  But they’d rather keep things civil and pleasant enough for them, and maybe squeeze a little work out of him or just squeeze him because they don't like the old team.

Amy is glad to be gone and happy at her new job.  Jake is still bitter.  That shows up when he interviews for new jobs.

I know it sounds unfair, but there it is.
