Leadership is an open-book exam. Both you and the President can get information and advice from many sources.  The benefits of asking are obvious.  But when facing a shrinking economy, cutthroat competition or terrorists, it’s crucial to know who not to ask or even listen to.

Don’t listen to people who are:

  • Scared, overwhelmed, discouraged or continually negative and critical; "energy vampires."
  • Angry, hostile, manipulative and blaming narcissists; looking for someone to make their lives work the way they want.
  • Exhausted or complacent lovers of comfort, convenience, ease and appeasement, too soft to fight.
  • Sure that fairness and justice are the best ways to win or are more important than winning.  Disillusioned because their hope for friendly, win-win solutions has been challenged by a reality of cutthroat competition and win-lose fights to the death.
  • Stuck in “analysis paralysis.”

Some keys to success in changing times - see original article for details:

  • Talk to people who have the determination and energy to try to mold the future to your liking.  Listen to people who know what it takes to thrive in hard times and to defeat determined enemies.  Don’t listen to “energy vampires” who sap your will.
  • Become low maintenance.  Whether you’re a manager or an employee, an official or a citizen, be a person who can pitch in and help out.
  • Promote people who take charge and succeed - don’t keep employees who fall apart in a crisis.  In a world wallowing in recession and terrorism, your company and your country can’t afford to carry wimps, whiners and weaklings, panicked or immobilized by fear.  If you keep them, they’ll drag you under.
  • Leaders stick together.  Tell people what you expect them to accomplish and how you expect them to act.  Talk longest and deepest with leaders at all levels in your organization.  Your job is to support hope, calmness and productivity under pressure.  You have a business to run.
  • Take intelligent risks; don’t be too prudent.  Remember F.D.R. saying, “The only thing we have to fear is fear itself.”  Buy and build.
  • Tell hero stories.  You’ll hear friends, family, children or coworkers upset because they just figured out that we can never really be safe or secure.  We don’t know what might happen.  Tell them about people with courage and skill in the face of danger.
  • Success must be fought for and won; it won’t be given.  The British didn’t leave America in 1776 because they were politely asked to.  Hitler didn’t stop because he was appeased.

Hard times and war are great opportunities to be great.  Prepare yourself to be brave and skillful.  Losing is a much worse example for our children than is war and victory.

Nobody likes a bully.  But imagine that your best salesman is a bully.  You’re faced with a dilemma that may make you hesitate.  Heroism and skill will be required to maintain standards. Even if the bullying is flagrant and public, you might think twice before risking a major revenue stream confronting that person.

Even worse, if bullying is more subtle and private – like a bully “sales star “ cuts others out of their share of a sale; undermines other sales people; verbally intimidates and abuses support staff - you may be tempted to hesitate and ignore the initial rumors.

A prevalent assumption in our society is that the first time you hear about a problem, you should minimize it, give people the benefit of the doubt and hope it goes away by itself.  That assumption is wrong.

  • Don’t let an untreated splinter lead to gangrene or a bullying problem fester. For every incident you hear about, there are usually five that haven’t reached you.  This is just the first time the bully was exposed.
  • Respond to such incidents immediately. Look for patterns of behavior, try to find witnesses to the incident or people who have been bullied separately.
  • Bullying patterns of behavior test everyone’s courage and skill, especially the leadership team. Set the standards by biting the bullet rapidly with bullying sales stars.
  • Usually, the abuse builds to a crescendo, but then subsides temporarily - so you give it more time. Eventually, you’ll spend so much time focusing on repeated incidents, you’ll be exhausted. That is a tip-off:  The “cancer” has spread too far.
  • After you act, you’ll be amazed at what surfaces. You’ve only seen the tip of the iceberg.  Over the next two to three months, you’ll hear many more stories of bullying and hear many sighs of relief.”
  • Even though the leadership team is insulated from the worst of the pain, you have to lead the way in demanding civil behavior as well as productivity. You’re just following common sense.
  • Test sales managers. It’s easy to talk theories, but decisions can get more difficult for a sales manager when facing a bullying star might mean unmet quotas, lost personal bonuses and more time and money training replacements. The longer managers cover things up or let situations go unresolved, the more credibility and influence they lose.  They look like enablers or collaborators. Eventually they will have to leave - along with the bully they’ve coddled and protected.
  • Test the support staff manager and the “abused” individual. Courage is required to blow the whistle, since leaders usually favor sales stars.  Don’t throw fits; gather facts and document evidence of patterns.

You can’t precisely measure the negative effects of bullying on everyone’s productivity, but every time you remove one of those thorns, the benefits will be dramatic.

Even if sales take a temporary hit, morale and productivity will increase across the board. Company revenues will shortly overcome the loss of that particular bully’s sales.

I’m often asked to help leaders motivate employees because productivity, quality, attitudes and morale are low.  Leaders typically assume that unhappy employees are the problem, and making them happier – with team-building, money, perks or more involvement in decision-making - is the solution. That might seem like good sense but the answer doesn’t lie in accommodation, appeasement or consensus involving the most demanding employees.

The key isn’t being nicer; the key is leaders leading and followers following.

It’s true that many employees and managers will be more productive when they are treated the way they want.  But it’s equally true that many will enjoy their jobs only if they don’t have to be productive or evaluated honestly.  These people want to control every decision, put their feelings before work, be catered to and applauded for throwing temper tantrums.

Some examples of different leaders who got into trouble trying to be too nice.  For details, see the original article.

  • The staff in one division of a company was unable to form three-person customer service teams because only 15 of 17 people wanted them.
  • At another company, workers were allowed to interrupt senior leader meetings, rudely challenge any decision and make personal attacks on leaders.
  • In an under-performing unit of a third company, a new supervisor evaluating a resistant and mediocre employee saw a five-year history of excellent reviews.

Lack of appropriate leadership at these companies created power vacuums that attracted negative, critical, unhappy and abusive people who wanted control.  Well-meaning leaders had perpetuated the lie that the best way to encourage employee productivity and professional growth was to placate them through sympathy, begging, bribery and allowing them to act out.  These cultures were self-described as “employee centered, caring, consensus and win-win.”

A key initial step in solving the problems was seeing them as cultures of entitlement, appeasement and rule by petulant, demanding “children.”

The workplace is not a therapeutic environment.  Companies do not exist to make us comfortable and happy, or give unconditional approval.  If your feelings are hurt by honest, professional evaluations, prepare for disappointment.  If they’re hurt by differences in responsibility and authority between leaders and followers, become a leader.

We don’t get to vote on everything.  We can’t force everyone to treat us the way we want.  We get rewarded for productivity and success.  We often have to suck it up and be productive when we’d rather not.

Ultimately, companies are in business to make a profit.  Well-meaning leaders who work too hard at being nice, caring people can find themselves carrying 100 percent of the burden to please the most hostile, demanding employees who aren’t contributing to the success of the organization.

Consensus leadership and flat hierarchies are fads that are finally beginning to pass.  They are simply not efficient or effective enough to succeed.

Leaders lead by determining direction, establishing goals and expectations, and judging employees by performance.  Leaders don’t have to be bullies or ogres.  Of course, listening to employees can be a great asset.  But, in the end, leaders are responsible for leading the way so employees can follow.

Suppose you’ve bitten the bullet and fired an employee for cause such as fraud, harassment or behavior inconsistent with your organization’s values.  And now your reputation is being tarnished because the employee and his friends are bad mouthing you.  They want to generate fear of and antagonism toward management. Your overall goals are to resist the insidious smear campaign, maintain your reputation and establish the company’s support of its values and integrity, especially when dealing with sensitive personal information.  But, even though you have good evidence to justify firing the employee in question, you can’t reveal confidential, personal information in your defense and you want to minimize the risk of a defamation claim.

How can you get your side of the story across?

Here are some suggestions – see the complete article:

A great cue card for a conversation is: “We don’t discuss our employees’ personal issues with their co-workers because those issues are confidential.  I’m sure you wouldn’t want your personal issues discussed with others.”

“Unfortunately, sometimes, employees who have left the company or their supporters provide incorrect or incomplete information about their separations.  This starts rumors in the workplace and is very disruptive.  I’m glad that you came to me with your concerns.  I hope you understand that we need to take the ‘high road’ and continue to maintain these matters in confidence.”

Of course, some people will enjoy thinking the worst of you but most people will give you the benefit of the doubt if they’ve come to trust your integrity and judgment.  They’ll base their judgments on what you say and do day-to-day, before there’s a situation like an employee’s sudden dismissal to deal with.

If have a reputation for being open, honest and trustworthy, your employees will be more likely to accept that you acted with cause even if you can’t outline the specifics.

But if you’ve earned a reputation for being arbitrary and autocratic, employees will believe the worst – no matter what really happened.

Ultimately, you expect good employees to understand the need for confidentiality.

In addition to value statements containing general words such as trust, integrity, honesty and respect, specifically state company values as situational expectations of behavior. For example:

  • We aren’t negative, don’t grumble, don’t feed the rumor mill, and don’t leave anonymous hate mail.  If we have an issue with someone or some decision that affects performance – not just a matter of personal taste or style – we go directly to the source and talk appropriately and professionally.
  • If we don’t get what we want, then continued participation in negativity, the rumor mill and smear campaigns is participation in a one-sided attack on management, and will be evaluated as behavior below standards of team performance.

Sometimes, the smear campaigners, like terrorists, will attack you for stifling free speech.  Stand your ground.  We always put limits on what we say in public.  For example, free speech does not include shouting “fire” in a crowded theater, slander or promoting treason.

Legitimate leaders must take a strong stand to resist smear campaigns or they’ll create a power vacuum that will attract the most hostile and ruthless seekers of power.

Dealing with employees who miss deadlines or whose work is below standard is relatively easy and straightforward.  Dealing with persistently negative employees who don’t make big mistakes or openly violate organizational policy is tougher for many supervisors. But it’s important that you deal swiftly and firmly because negative employees create suspicion, tension, cliques and hostility, and undermine leadership.

Most insidious are negative employees who come to work on time each day and are good workers technically, so traditional performance evaluations will grade them adequate or even better. They use negativity for bullying to get control.

Sally’s behavior is typical – see article:

Sweet and placating supervisors excuse Sally’s behavior because each incident is too minor to make a big deal about, because “that’s just way she is,” or because they hope that if they give Sally what she wants, she’ll repay their kindness with a positive attitude and support.  But Sally is never satisfied.  She’s just a bully.

Inexperienced supervisors don’t know how to intervene effectively or are afraid that Sally will accuse them of harassment.  They feel isolated and helpless even though they’re supervisors.

But if you aren’t willing to face the difficulties and learn to act skillfully, Sally will take control of your team.  You don’t deserve to be a supervisor.

Some suggestions for dealing with a “Sally” in your organization – see article:

If Sally leaves but later wants to return, don’t allow that possibility.  If you waffle, you’ll be perceived as weak and no one will believe you in the future.

If you manage negative supervisors, you must act more swiftly because each person on your supervisory team affects more people than a frontline employee does.

Nobody wants their children to be bullied.  We all want responsible school officials to stop bullying at their schools.  We all want other parents to teach their children not to be bullies.  We all want other kids to be witnesses and defenders when necessary. We all want the road smoothed for our children.

Of course we must do what we can to prepare the road with good enough laws and with clear requirements to hold school principals and district administrators accountable.

But since no amount of effort or number of laws against bullying in any of its forms – verbal, mental, emotional, physical, cyberbullying – will ever stop mean kids or their protective parents from bullying their targets, what can we do for our children?

Good parenting also requires us to prepare our children for the roads they’ll encounter.

Report to school officials but that’s only the second task. For example, Tom came home complaining that some other kids called him names, mocked his clothes, belittled his taste in music and even put down the way his parents looked and dressed.  His parents blew up and went to school the next day to have it out with the principal.  Since they ranted and raved and wanted the kids beaten in public or at least thrown out of school, they got no where.

Then they focused all their energy on the road – they wrote angry letters to the media, organized other parents and tried to get the principal fired.

Focus first on preparing the child. Tom asked, “Why do my friends call me retarded, gay, stupid, ugly?  Why don’t they like me?  What am I doing wrong?”  He was taking it personally; as if the other kids had the correct taste or accurate perceptions, and he was somehow being tested and failing. He thought there must be something wrong with him.  He was getting negative, uncertain and angry.  He was losing his confidence and self-esteem.

We rapidly found out however, that his friends at school weren’t saying these things.  The bullies were kids who really didn’t know Tom.

So we prepared Tom with his lessons for the real world.

  • There will be jerks who target you, but that doesn’t make you a victim.  Victims give in and give up.  Victims feel isolated and helpless.  Victims get depressed and commit suicide.
  • You’re okay; don’t take it personally.  There’s nothing wrong with you.  They don’t know you.  Test them – are they nice or are they jerks?  If they’re jerks, their opinion doesn’t tell you about you; it tells you about them.  Don’t ever let jerks control your feelings or emotions.
  • Choose to be upbeat – courageous, strong, determined.  Be happy while you learn how to stop themKeep a fire burning in your heart.
  • Stand up; speak up.  Use your talent and learn new skills.  Come back at them verbally.  Use humor; especially sarcastic humor.  Speak your piece.  Fight back if necessary.
  • Get your allies to act.  Tell your parents; tell your favorite, trustworthy teachers.  Get help.  Test your friends.  Are they real friends or are they just acquaintances or “friendlies” who hang out?  If they don’t care enough to get involved, they’re not friends.

Parents, be smart in how you prepare and fix the road. I’m all for fixing the road.  Just be smart about it.  The summer is the best time to prepare the road.  Work with principals, teachers and parents to develop clear and strong policies and programs.  Hit the ground running when school stats in fall.  Get the kids involved so they become witnesses and defenders.  Make it a whole community effort.

Prepare yourself so that when there’s an incident, like happened with Tom, you know what to do and can do it without being overwhelmed by your emotions.  Have a checklist.  Is it a one-time argument or on-going harassment, bullying and abuse?  What are the power dynamics?  What evidence can you get?  Does it happen to other kids?  Can you get witnesses?

Prepare the friends and their families. None of Tom’s friends defended him.  They wouldn’t even be witnesses until we talked with them and their parents.  Then they saw the power of choice and of standing together.

Parenting: Prepare the road or the child? Don’t make it an either-or choice.  Prepare both.  Prepare your children to teach your grandchildren.  Do you doubt they’ll also have to learn to stop bullies?

The key to cultivating the next leaders of your organization is to work every day to help the candidates get what they need in order to make their next steps.  By “cultivation,” I mean gardening – not training, grooming or developing.  Cultivation takes time, sunshine, water and manure. You should require candidates to make the same investment of themselves.  Any potential leader who isn’t willing to do that should be removed from your list.

Sometimes the next steps are easy – mastering and demonstrating specific skills.  The methods for learning may also be easy – training and practice.

More often, though, it’s not that easy.  The biggest challenge is mastering more difficult people skills – for example, making necessary adjustments of personal attitudes, learning how to lead different types of individuals.  You will have to weed out individuals who have poor attitudes – negative, defensive, arrogant, righteous, narcissistic, abusive bullies.

Many small business leaders concentrate on what they’ve been told they need to do in the workplace: develop vision and goals, bring in new clients, oversee daily details and monitor monthly earnings. Their meetings focus on tasks and tactics, on the urgent and daily business.

Since they don’t take time to cultivate their leadership team, they end up complaining that their candidates aren’t stepping up.  But cultivating the personal capabilities and people skills of the individuals they depend on is their most important task.

Managers of leadership candidates can play crucial roles without overburdening their schedules.

The key is offering yourself and your time – continuously, honestly and frankly.  Give up your excuses for not doing this personal, on-going mentoring, such as “too busy, don’t like emotion and personal interactions, I’m a big picture person, the worthy people will learn by themselves.”

If you keep putting off cultivating, you’ll continue being overwhelmed.  And you’ll wonder why your best people don’t develop – or why they quit.

O, the basic trap of enmeshment and co-dependency; when we think we’re responsible for someone’s happiness, for doing what they want.  Both men and women willingly give up their lives to serve others. Of course, overt and covert (sneaky, manipulative, narcissistic, critical, controlling) bullies try any way they can to get us to shoulder that burden.  Sometimes they just want to be catered to but often they actually believe that they’re entitled to our serving them.  Both men and women can be demanding.

Tom’s ex had jerked him around for years before Tom finally couldn’t take any more and divorced her.  Even though he got custody of their son, his ex continued to try to make Tom do what she wanted.  She called him when she needed home chores and repairs, car repairs and computer fixes.  She wanted him to change the visitation times to suit her whims or convenience.  She wanted him not to find anyone else to be interested in.  Of course, she wanted money from him.

Why do we take on the responsibility to serve others? Tom had all the usual reasons:

  • He had made marriage vows. It was important to honor his pledges, to never go back on his word.
  • He was raised to adjust and accommodate to what other people wanted.  Some of his old rules, values and beliefs were that he shouldn’t push what he wanted, that nice people tried to make others happy before they made themselves happy and that he shouldn’t be selfish.
  • One way she’d previously controlled him was by vindictive retaliation; she’d harass and abuse them relentlessly.  He was afraid that if he disagreed or upset her, she’d blow up like she’d always done and attack him and his son verbally, physically or legally.  He didn’t want to make it harder on his son, even though he was now 16.
  • The other way she controlled him was through blame, shame and guilt.  If he didn’t do what she wanted, her feelings would be hurt and it’d be his fault.  He couldn’t stand to make her cry by asserting himself over matters he thought “trivial”.  He convinced himself that it was easier to give in; then he’d waste less time defending himself from her emotional outbursts.
  • He didn’t think he should ever say anything bad about her to his son.  He thought that boys need to love their mothers.  Even though his son was a teenager and didn’t want to see his mother, Tom felt he should force them together.
  • He looked for the path of least resistance.  He still hoped that if he was nice and forgave her, if he appeased or gave in to her, she’d reciprocate and give in to him graciously next time.  Why fight when he could simply do what she wanted?  He’d learned that she’d never give up, never forgive or forget.

Intellectually, Tom realized that none of his approaches had ever worked with her.  She’d never relent or reciprocate in return for his appeasement, begging, bribery or reasonableness.  He knew she was a negative, critical, controlling boundary pusher who kept trying for more once she got something she wanted.

But emotionally, he still looked for the easy way.  It was as if the fight over the divorce had used all his strength, courage and determination.

Underneath all the psychoanalysis, he still felt responsible for making her happy.  She’d once been his wife.  She was the mother of his son.  He was an enmeshed, co-dependent caretaker.

Children are often the reason people finally act. Eventually, Tom realized that if he gave in to her desires he and his son would never be able to live lives of their own.  Also, he’d be giving into his cowardice and a false sense of responsibility.  If he gave in to her narcissism and self-indulgence, he’d be exposing is son to a lousy mom.  He’d be setting a terrible example for his son.  His son came first.

Finally, he realized that she was not the center of his world or his son’s.  We’re all responsible for anything a court requires, like alimony, child support and insurance.  But she was responsible for her own happiness.  He and his son were responsible for theirs.

People divorce to go their separate ways as much or as little as they want, but they are no longer responsible for and intimate with each other.  Tom can wish her well but it has to be from a distance and he has to be not responsible for her.  He has to protect himself and his son from her clutches.

He realized that he’d trained her to think that she would eventually get her way if she forced him angrily or manipulated him through blame, shame and guilt.  Now he’d have to train her differently – and legally.

Some common variants of this care-taking pattern are:

  1. Elderly parents – even though they were bullying, abusive, demanding, harassing and crazy; even though they brutalized you sexually, verbally and physically all your life, now they say you owe them or they plead poverty or helplessness.
  2. Adult children – they may be incompetent or crazy; they may be lazy, greedy or narcissistic, but now they want to be dependent and they want you to support and cater to them in any way they want.
  3. Extended family – they know better than you do about what’s right and they’re totally demanding and/or totally needy.  They say, “You wouldn’t want to disrupt family unity and cohesion by being difficult and uncaring, would you?”
  4. Toxic friends and co-workers – they need you to help or rescue them, to make their lives work for them.
  5. Clients – many mental health professionals, body workers and healers feel responsible for curing their clients.

Nora Ephron (“Silkwood,” “Sleepless in Seattle,” “When Harry Met Sally,” “You’ve Got Mail”) said that as she got older she decided she needed a list of people and things she simply was not going to think about any more.  In many ways it’s the opposite of a bucket list and just as important.  She started by putting a lot of celebrities in her “Ignore Bucket.”

In order to have the physical, mental and emotional space we need to make the life we want, in order to stop bullies and our self-bullying, we also need an “I’m not responsible for” list.  As a start, Tom put his wife on his list.

Who and what are on your list?

Leaders set the tone for the whole workplace.  Like a deadly infection, your emotions and reactions are catching.  Generals who panic will create panicky troops.  It’s the same at work. No, you can’t be yourself if you overreact to sudden changes, crises, bad news or big mistakes.  Your team will also overreact and blow it if you act:

  • Agitated, panicky.
  • Discouraged, negative, hopeless, helpless.
  • Stubborn, stuck.
  • Defensive, harassed, victimized, paranoid, abused, explosive, bullying.
  • Thrilled by a desperate adrenaline rush.

Over reactors always have excuses for why they must react the way they do.  But remember the fire drill that every public figure, including athletes and celebrities, must learn in order to be followed – keep your head, have fortitude, persevere.

Don’t get sucked into any situation as if it’s life-or-death, no matter how important you’re afraid it is.  Step back, put it in a long-term context that restores your spirit, and start thinking and strategizing.

Sometimes a walk around the block is enough; sometimes you have to talk it out in order to see the big picture; sometimes you simply have to give up fear and control, and just go for it.

The ultimate goal of all the methods is that you rally yourself so you can rally the troops, no matter how bad the situation appears.

An effective attitude begins with, “We can handle this. Here’s my plan.”  Or you first go to the appropriate leaders, develop the best plan you can and then spread it to the troops.

You need a plan, but you don’t need a perfect, 10-year plan.  Don’t become immobilized by over planning.

By the way, “all-staff” meetings carry an underlying message of overreaction – unless there’s been a public disaster and everyone needs to see the leader calmly, energetically and resolutely explaining the plan for dealing with the situation.

Otherwise, have the manager of each team champion the plan with determination.

Practice courage and strength by taking on challenges and risks.  Be capable of rallying yourself from setbacks and handling seemingly overwhelming crises, or let someone else lead in the face of adversity.

There is an upside; leaders can also set the tone for the good.  Like inherited immunity, calm, vigor and stamina are also catching.  When you’re spirited and resolute, you’re testing everyone else.  People who continue overreacting have to be weeded out before they infect your workplace.

Clara had finally created a family life with her husband and three children in which they could open up their feelings, fears, hopes and dreams and know they’d be listened to with understanding, caring and tenderness.  They wouldn’t stab each other in the back, throw up old mistakes and fears, put each other down or try to control the turf.  Instead, they’d be polite and civil in sorting through disagreements and in trying to find solutions they could all live with.  Acts of charity and compromise would be reciprocated. But with some of her extended family and some of her co-workers those tactics and her principles of openness, honesty, kindliness, consideration, compromise and tenderness got her routinely bullied, putdown and taken advantage of.

She didn’t want to violate her most cherished beliefs.  She didn’t want to treat people as if they were evil; she wanted to see the good in them.  She didn’t want to turn into a self-centered, narcissistic, uncaring, vicious, manipulative control-freak in order to protect herself.

So what could she do?

Let go of prejudices and abstract principles. Clara saw that as much as she wanted to see the best in every member of her extended family, she often was treated by their worst.  Their spirits might be pure but their personalities ruled their behavior.  After decades of contact, the alcoholics and rage-aholics still lashed out at her if she was in their line of sight, the jealous, manipulative, negative relatives still whacked her with their poisoned tongues; the weak and insecure relatives still put her down in order to puff themselves up.

No amount of sweetness, no amount of holding back and biting her tongue, no amount of defending herself and her family, no amount of asking politely, no amount of offering to compromise had changed their behavior.

After one particularly brutal family occasion, she saw things as they really were: she had held back because she hadn’t wanted to give up on them, she hadn’t wanted to see them as evil, she hadn’t wanted to hurt them in retaliation.  Her values and principles were leading her to put her head in the dragon’s mouth – her need to treat all people the same way no matter how they’d treated her; her hope that if she was nice enough, they’d be nice in return.

So what could she do?

Test the world – nature and people. Clara finally broke through to a new way of being in the world.  Instead of having universal principles determine how she’d act, she’d test the world and let nature and people tell her the way they were.

Of course, she’d already done that with nature.  She’d already figured out how to live in a world where things fell downward, where if she turned her steering wheel she’d go in a certain direction, where if she didn’t put gas in her car or charge her cell phone they wouldn’t work.

Now she’d test other people, not herself.  She’d assume that when people were nasty or blamed on her, that didn’t tell her anything about her.  Because they weren’t happy didn’t mean she was a failure or bad person.  She didn’t need to wallow in blame, shame or guilt.  She didn’t have to do everything to please them, it wasn’t necessarily her fault.  What they said and did told her about them – their habits, standards and ways they related to people; what they wanted and how they tried to manipulate, coerce or verbally abuse other people in order to get their way.

Create an environment that’s rich, gracious, inspiring and thrilling. Clara finally realized that her most important value or goal was to create and maintain the wonderful environment she had with her immediate family.  She’d do her best to create as much of that as she could in other areas of life – with her extended family and in the workplace.

But did she have to let everyone in or could she be judgmental?

Let people show us how they’re likely to act and what it will take to protect ourselves. Every person had shown Clara what treatment to expect from them.  They’d also shown her what to do to get them to stop hurting her.

Some people showed her they’d reciprocate kindness with kindness.  Others told her that to get them to stop hurting her, she might have to smack their noses (figuratively, verbally or literally) just like when she was training her dog.  Sometimes she might have to maintain a distance of 2,000 miles and no phone or internet contact.  She’d simply have to pay careful attention to how they acted, not what they said, and adjust her tactics accordingly.

Clara would not have to judge their identity or try to decide whether they were good or evil.  She would not get involved with their reasons, excuses or justifications.  She’d simply be discerning and accurate about their behavior.  She’d also assume that they’d continue behaving the way they had until she got long-term evidence of change.  Then she could decide whether to trust that change – tiny bit, by tiny bit.

Use different tactics to succeed in different situations. Clara had a lot of control within her extended family as long as she was willing to invite people into her environment if they behaved in a way that supported it and to exclude people who might pollute or destroy it.  Acting that decisively would probably result in huge rifts in the extended family, but Clara had to decide what was more important for her.  Then she could adjust her approach depending on the situation and people involved.

At work, Clara had less control.  But, if she had the strength, courage and determination, she still could adjust her tactics.  She could see the few people at work who had taken advantage of her and she knew, in her heart of hearts, that because she’d tolerated their hostility and attacks, they’d simply become bolder.  The more she had allowed them to push her boundaries, the more they’d push.

She knew she’d have to assert herself and learn to push back.  She needed to free herself to push back and learn to use her tongue and political savvy to get them to focus on someone else.

But did protecting herself make her a bad person? She decided that it didn’t.  Those bullies, like many pets, had showed her what it would take to get them house-trained.  And now she was willing to do the training!

When she adjusted her tactics to fit the different people, she was able to stop their bullying.

It can be tough to look one of your employees in the eye and tell them, “This isn’t working.  You don’t have the ability to do this job.”  It can be especially painful when the employee thinks they can. A particularly difficult situation can come when you’ve promoted a good worker to a supervisory role, but they haven’t been able to learn and demonstrate the necessary skills.

It’s tempting to promote very competent workers.  After all, they have good skills, work ethic and know the job.  But the skills necessary to be a productive worker and to be an effective supervisor are different.

Take the case of Jane, a strong, task-oriented, problem solver – especially when she worked alone.

But as a supervisor, she’s a bust.  She doesn’t tell her staff what she needs and seems to delight in harassing them when they do things wrong.  She publicly criticizes anything she doesn’t agree with, loudly and relentlessly.  She blames and attacks others when she’s not successful, and casts suspicion and doubt on people who aren’t her favorites.  She ignores obvious legalities about confidentiality.  She’s negative, bullying and abusive.

Go back to the initial decision to promote her. What considerations went into it and how was the opportunity presented?  The overall perspective on a promotion should be that it’s a trial period.  Anyone moving from worker to supervisor has a lot to learn.  So be specific about your expectations of the employee in their new role and offer to help them make the transition.

Now comes your moment of truth. You have to face the music. Part of being a successful leader is making decisions for the betterment of the whole organization, even when you know your decisions are only best guesses and someone might disagree and have hurt feelings.

Jane needs to be demoted to become a worker again in her previous group or, more likely, demoted sideways so she doesn’t have to face her former co-workers after having been demoted.

The more you promote good workers without carefully examining the capabilities necessary to be a good supervisor, the more you’ll continue having heartache.  The more you avoid evaluation conversations, the poorer will be your results as a people manager.  The longer you allow Jane to victimize her staff; the longer you put off the conversation with Jane, the bigger the problem will grow.

And don’t chicken out by using email to avoid the conversation.

Too many people are blindsided because they think that being right is enough.  It isn’t. And righteousness can make you blind to the unwanted consequences you’ll create.

So what should you do when you’re absolutely right about what’s wrong?

All three examples had the same underlying pattern: people who were sure they were right and confronted, harassed and bullied other people with their righteousness.  In each case also, the other people pushed back hard, and the righteous person suffered and felt blindsided by unwanted consequences.

Sally was surprised her boss was angry after the grapevine told him what she said behind his back.  After all, Sally knew she was right.  She was also surprised her boss thought she was negative, difficult to work with, didn’t want to plan with her and now had his eyes out for her replacement.

Jane was always surprised when people disliked her.  She couldn’t understand why.  She was only telling the truth.  She was also surprised when Barry’s boss wrote her up as abrasive, abusive, disruptive, bullying and not a team player.

Harry was released that day.  The owner said that although Harry had tremendous promise and had been the spark plug of the project, he wouldn’t allow any employee to take that hostile approach with senior staff.  They’d suffer without him but they’d manage.

Sally, Jane and Harry’s righteousness blinded them to fairly predictable reactions from the people around them and to the importance of acting strategically in making their points.

I’m not saying they should have overlooked what they saw and remained silent.  But being right isn’t enough.

Be strategic in how you go about trying to fix the problem. After you’ve judged what you see, step back and think about the most effective strategy to change the situation without going up in flames.

If you’ve decided that you’re being treated unfairly and the situation won’t be rectified, make your point with good grace and leave, if necessary, with a good referral.  Or choose to go up in flames and be happy with the consequences of your choices.

Good tactics and high standards protect everyone from unprofessional behavior.  You can learn to eliminate the high cost of low attitudes, behavior and performance.

Sneaky, manipulative, covert bullies try to force us into difficult, all-or-none choices.  They figure we won’t make the hard choice; we’ll choose them instead.  Don’t accept the choices they present to us. Don’t give them control of how to look at things. For example: Tim’s first wife had died 20 years ago and he’d been happily married to Jennifer for 15 years.  She’d tried to be a good step-mother to Tim’s daughter and son, despite hatred and intense provocation, especially from Tim’s daughter, Coral.

Coral was now 28.  She’d harassed, abused and bullied Jennifer all during her upbringing.  Two years ago she’d even slapped Jennifer in the face.  Coral’s excuse was always that she was still suffering because her mother had died, because Jennifer didn’t give her everything she wanted and because it was Tim’s fault that he wouldn’t defend her.

Actually, Tim had been riddled with guilt and, although he’d pleaded with Coral to be nicer to Jennifer and to himself, he’d never enforced any consequences that mattered to Coral.  In fact, he’d trained Coral to believe that if she was nasty and negative, and threw temper tantrums long enough, he’d relent and give her what she wanted.

Jennifer had always felt like a second-class citizen, lower on Tim’s priority list than Coral.  Tim always excused Coral by saying that she was young and still suffering from her mother’s early death.  He excused his tolerating Coral’s behavior, his not protecting Jennifer by saying that eventually, if he loved and forgave Coral enough, she’d come around.  He didn’t want Coral to feel unloved.

Jennifer thought Tim simply avoided conflict with his daughter because she’d never be reasonable, apologize or compromise.  He gave Coral control because Jennifer was reasonable and understanding, so he could more easily ask her to give in.

Finally Coral had the leverage she wanted.  She gave birth to Tim’s only grandchild.  Then she laid down the law.  He’d have to choose: either her and his grandson or his wife.  If he chose Jennifer, he’d never see his grandson and Coral would bad-mouth him to everyone.  She’d also turn his grandson against him.

There are many other examples in which bullies below the radar try to force these difficult choices on us:

  • New husbands or wives who try to force spouses into choosing between them or the kids from a previous marriage.  It’s especially difficult on the parents if the biological kids are going through a troubled time and spreading their unhappiness around.
  • Toxic parents who want us to choose between them or our spouse.

In all these examples, a bully presents us with a difficult choice: them or someone else we love.  In all these examples, we know the truth we’ve been trying to avoid acknowledging: someone we love is bullying us.  They’re trying to beat us into submission in order to get what they want.  We also know the difficult truth: if we give in to this blackmail, it’ll never end and the price will keep increasing.

So what can we do?

In all these examples, the same process opens the door to the rich and grand future we yearn for:

  1. Accept that we’ll never get what we want if we give in to blackmail. Accept that the blackmailer wants to control our lives – they want to tell us what’s right and what we must do; or else.  Accept that we’ll never change these narcissistic predators by begging, bribery, peace-making, the Golden Rule or unconditional love.  Tim had to accept that although he loved his daughter, he didn’t like her and he dreaded any interaction with her.
  2. Decide what behavior we must have and what we will tolerate in our personal space. Forget about the name of the relationship and focus on the behavior. Set high standards for how people have to behave in order to be invited into our space.  What values are more important than which others?  What’s the life we want to live, given the givens that other people try to force on us?
  3. See the choice for what it really is.  Tim finally saw that the choice was not between his daughter or his wife; it was between being beaten and controlled by his daughter or his life. In order to have the life he yearned for, he had to choose to be a person worthy of that life.  He had to have the courage of his deepest desires.
  4. Protect our personal environment from pollution, even by those we love.  That meant that Tim had to act with courage and determination to defend his personal space from any toxic polluter, even from his daughter and from the weakest, most needy, most cowardly part of him.

By choosing the life he wanted, which he shared with Jennifer, Tim chose the possibility of a wonderful life.  He and Jennifer started doing things they’d always wanted to.  They stopped wasting their time thinking about Coral.  Tim stopped being depressed and riddled with shame and guilt.  They started being happy.

But what about Tim’s broken heart because he couldn’t see his grandson? There’s no way around that.  Tim’s daughter was adamant: she wouldn’t let him see his grandson.  However, we must remember that we can never appease predators and vampires.

But eventually, Coral and her husband divorced and her husband, who had finally seen how Coral operated but was no longer afraid of her, let Tim and Jennifer bond with his grandson.  Eventually Coral needed money and Tim had to decide if he wanted to put her on a pay-for-play plan.  Should he give her a little money each time he and Jennifer saw his grandson?

The worst part of having a curmudgeon on your staff is that you may have to put up with him, at least temporarily, if he’s valuable to your organization.  But he has to be very valuable.  And “temporarily” is the key word. Imagine, for example, a senior manager who criticizes every idea and decision openly at meetings and also behind his boss’ back.  Sometimes, he simply rolls his eyes, snorts, drums his fingers or overtly uses his smart phone.  The major expression of his negativity is “harrumph.”

He’s worse than impersonal.  He’s an active curmudgeon.  He makes clear he won’t go to birthday parties and other celebrations because they’re a waste of time and he’s too busy.  Or he goes and grumbles audibly the whole time.  You can almost hear him saying, “Bah. Humbug.”

He always knows the “right” answer and thinks “discussions” are him expressing his opinion, followed by everyone else acting instantly on his plan.  He’s an expert at harassment, bullying and abuse of power.  If he’s entrenched in the organization, he’ll even criticize his boss publicly.

This curmudgeon’s actually pleased he has a reputation as a no-nonsense guy.  When employees leave his department, he’s sure they couldn’t stand his high standards, weren’t willing to work hard enough or didn’t have the brains to keep up with him.

The most devastating effect of allowing such bullies to stay is that your actual culture – not the politically correct statements you’ve posted on wall plaques – is exposed.  Around these cranky, negative, toxic people, performance decreases and behavior sinks to the lowest level tolerated.  Also, creativity is destroyed, morale plummets and turnover increases around him.  That may convince you to make a thoughtful decision about removing him.

Many experts tell you to get rid of the curmudgeon right away; it’s the people-oriented, moral thing to do.

Dealing with “special cases” I have a somewhat different view.  In some fields and with some tasks, you may decide to accept the behavior because he’s unique and successful.  Typically, those are the fields in which genius counts.  Some examples are: the arts and theatre, surgeons, researchers, inventors, programmers, architects and athletes.  Or a special case may be the owner’s mother or children.

If you want to retain other valuable managers and maintain a respectful culture for the rest of the organization, make clear to everyone, including the curmudgeon, your reasons for keeping him, the behavioral lines he can’t cross and your plans to minimize brain damage to the rest of the staff.  Otherwise you’ll simply allow him to victimize everyone.

As his boss, you’ll have to micromanage him.  The words “communicate better” don’t have any meaning to him.  He thinks he’s communicating just fine and doesn’t know or value any other way.  Use behaviorally specific cue cards, “Say this. Do that.”

Peers will often put up with a curmudgeon because they can minimize contact and laugh behind his back.

But if he’s your boss, decide whether to put up with his behavior cheerfully, try to get upper management to change the behavior, transfer or retire.  Don’t endure behavior you can’t live with cheerfully.  Life is too short.

High standards protect everyone from unprofessional behavior.  You can learn to eliminate the high cost of low attitudes, behavior and performance.

We want to be people of our words; we want to be ethical and honest, and have trustworthy character; we want to do our duty.  But sometimes our loyalty to our vows – especially our marriage vows and vows to take care of parents or children – makes our lives a living hell and also sets a terrible example for our children. Deep in our hearts we know we must stop being loyal to those vows or our lives and spirits will be destroyed. But how can we stop honoring our vows?

Some examples:

  • In public we pledge many things in our marriage vows. But suppose our spouse turns out to have deceived us and reneges on their side of the vows?  Suppose that husband turns out to be physically, mentally and emotionally abusive?  Suppose he harasses, controls, bullies or abuses his wife?  Supposes he justifies his actions by saying that he’s the head of the house and she must do what he says?  Or suppose he blames his lack of self-control on her and uses threats, guilt and shame – his rage and violence are her fault and if she did what she should, he’d treat her better?  Or suppose that wife turns out to be manipulative and controlling?  Or supposes she’s lying, crazy and always verbally, emotionally and physically abusive in order to beat the husband into submission?
  • In private we may pledge many things to our parents, especially as they get older. But suppose they’re narcissistic, demanding, bullying and toxic.  Suppose they squander all their money against our advice and then they insist we spend all our money on them – either taking care of them or sending them to an expensive, assisted living facility?  Suppose they are relentlessly critical, scolding, chastising, whining, complaining and demeaning, and nothing we do is ever good enough?  Suppose they are vicious in private but sweet as sugar in public, so every thinks they’re saints while they act like devils in private?  Suppose they’re lying, manipulative and back stabbing – they praise their favorite child, put us down and leave everything to the favorite while we’re the ones taking care of them?  Suppose we think we’re responsible because they raised us, we think we owe them and we still want their approval?  Suppose we feel guilty if we think of acting like ungrateful children and abandoning them in their hour of need?
  • In our hearts we pledge to take care of our children until they can take care of themselves very well. But suppose they’re 40 and still living with us because they never took our advice and never got good careers or married the right person or held a job?  Suppose our toxic children are rotten to us until they need something?  Or they threaten to deprive us of our grandchildren unless we give them everything they want, even to divorcing our spouse, whom they hate?  Suppose they still act like spoiled, vicious, toxic teenagers, blaming us for all their failures, feeling entitled to everything they want, full of sneering sarcasm, back-talk, temper tantrums and demanding that we slave for them?  Suppose we still think that if we love them enough, if we’re nice enough to them they’ll finally grow up and become successful?  Suppose we’re afraid they’ll fail completely and end up homeless if we don’t give them everything they want?

Those are horrible scenarios but all too common.

Probably, we’ve discovered the hard way that we can’t make things better by being peacemakers.  Tactics like begging, bribery, endless praise, appeasement, ‘second chances,’ forgiveness, sympathy and unconditional love, and the Golden Rule usually encourage more harassment, bullying and abuse.  We won’t get the results we want; we won’t stop emotional bullies or physical bullying unless we’re clear about which values are more or less important to us.

So we wallow in negative self-talk, perfectionism, blame, shame and guilt.  We get discouraged, depressed, despairing and easily defeated.  We lose our confidence and self-esteem.

Often, we stay stuck in those versions of hell because we gave our word and we’re people of integrity – even though they broke their side of the bargain, we understand how hard it has been for them.  We think we must honor our pledge or we’d be just as bad as they are.

I say that’s a big mistake. I say, “Choose life, not a slow spiritual and emotional death.”  I say, “Examine your hierarchy of values and get clear about which values are more important to you.  Then honor the most important ones gracefully and cheerfully.”  And make yourself cheerful living a great life with your choice.

Don't be a victim waiting forever for other people to grow up or change or die.  Don’t suffer in silence.  Use your own power.  Say “That’s enough!”  Say “No!”

Often, we avoid examining that hierarchy of values and discarding those early vows until we are forced to.  We may not be willing to protect ourselves but we will act resolutely to defend others.

For example, our crazy or bullying spouse abuses the children and only then does our spirit rise up with fierce determination to protect our children.  We discard that marriage vow for the sake of something much more important than loyalty to a toxic spouse – loyalty to our children

Or the toxic parents are so abusive to our spouse and children that we take the power we need to protect what’s more precious than our toxic parents – our marriage and our children.

Or our toxic children are so vicious, nasty and abusive that our spirits will stand no more – we’ll protect our marriages, our health and our retirement funds from the energy vampires who want to suck us dry, even if they’re our own children

If you think that fear of change is normal human nature, you’re wrong.  That’s especially true for the leaders you select. For example, Harry was slated to move up to Senior Vice President in a few years.  In the meantime, his division needed to change its direction and way of doing business.  He must groom a great leadership team and weed the appropriate people.

One member of Harry’s present, six-person team had to be let go.  He was an excellent project manager and he liked being custodian of repeatable processes.  However, he couldn’t handle the changes required.  His need for controlling every detail led him to resist fluid goals, processes and relationships.  He got rattled, constantly threw up roadblocks and underperformed.  In order to solidify his position, he also tried to sabotage his competition.

Another member of the team felt threatened because there wasn’t enough lead-time to prepare for shifting hurdles or moving targets.  She found a cookie-cutter job with fewer challenges.

Harry got the standard leadership advice:

I disagree. While resistance may be the norm in our society at this moment of time, that doesn’t make it normal.  In other cultures and in America in the past, “normal” was to be excited by change.  That’s where the great rewards are.  Think of Edison, Rockefeller and Ford, for example.

Whenever our ancestors came to America, last year or 30,000 years ago, they faced huge changes and took great risks.  They thrived, or we wouldn’t be here.  We have those hardy genes.  People who thrive today will have the same qualities their ancestors had.  They won’t be brainwashed into feeling fragile.

Our normal reaction to change can be eager anticipation; just as we had before our first day of surfing or skiing.  Like life, these activities are inherently dangerous and exhilarating.

In truth, our only security is in ourselves; not in false guarantees of employment for life.  Anyone who needs guarantees will fight to make an organization stay the way it is, which will kill it.  They won’t rise on their teams.

If we try to force things to stay the same, performance decreases.  Behavior sinks to the lowest level toleratedNarcissists, incompetent, lazy, gossip, back-stabbing, manipulation, hostility, crankiness, meeting sabotage, negativity, relentless criticism, whining, complaining, cliques, turf control, toxic feuds, harassment, bullying and abuse thrive.  Power hungry bullies take power.

The higher you go in a company, the more you have to keep your head in the game when things change suddenly.  Harry’s company isn’t downsizing, but most people who stay will have to learn to function well in continual change.  He’ll provide training, consulting and coaching – but not hand-holding.  And he won’t be conflict-avoidant in protecting the high standards he needs.

Of course, there’s tremendous risk in moving ahead.  But there’s more risk in fighting to stay the same.  A static organization will become unprofitable and all staffers will become unemployed.  Since only a few basic processes will stay the same, people who are comfortable only when repeating a known process will become uncomfortable.

Get over discomfort.  Our feelings aren’t handed to us in stone.  Don’t wait until we’ve developed a sense of safety and confidence, or an abundance mentality.  Take responsibility right now.

Life is an open system.  Get used to it.

What can you do if:

  • Teachers, principals and school therapists are the bullies but they won’t admit it?
  • Teachers, principals and school therapists minimize school bullying or won’t believe that your child is being bullied?
  • Bosses won’t stop bullies in the workplace?
  • The police won’t stop bullies at home?

The first step is always to document – that’s called “getting compelling evidence.”

But how?  Modern technology puts getting evidence in the hands of everyone.

For example, as reported by the Huffington Post, “Stuart Chaifetz sent his 10-year-old son to New Jersey's Horace Mann Elementary School wearing a hidden audio recorder.  The move came in reaction to accusations from the school that his son Akian was having ‘violent outbursts,’ including hitting his teacher and teacher's aide -- claims that Chaifetz claims are against his son's "sweet and non-violent" nature.  Akian, who has Autism, returned with a tape containing hours of apparent verbal and emotional abuse from his classroom aide and teacher -- whom Chaifetz identifies as "Jodi" and "Kelly" -- a recording which his father later published on YouTube.”

“As the tape continues, the teacher and teacher's aide's behavior turns from inappropriate to cruel.”

Also, “This was the case for parents of a special needs student at Miami Trace Middle School in Ohio, who sent their daughter to school with a hidden tape recorder last fall after the girl repeatedly complained about teacher bullying.  The revelation was shocking: the educators on the recording called the child lazy and dumb, and forced her to run on a treadmill with increasing speed.”

In those cases, the teachers were bullying the students.  But the same method would be effective for gathering evidence about other kids who are bullies and for stopping bullies at work and at home.

It’s hard to ignore that kind of evidence, even for do-nothing principals who want to look the other way, who won’t stop bullying.  Those negative, do-nothing principals are usually a major factor in suicides of victimized kids.

Those teachers and principals will need to be forced before they’ll do anything.  You won’t make things better for your child by being a peacemakerBegging, bribery, endless praise, appeasement, endless ‘second chances,’ unconditional love and the Golden Rule usually encourage more harassment, bullying and abuseThese incompetents may initiate processes but they won’t do the difficult work of getting results.  They won’t stop emotional bullies or physical bullying.

The take-home message is always to give the responsible authorities a chance, but if they don't do their jobs to stop a pattern of school bullying, solve the problem yourselfDon't be a victim waiting forever for other people to protect you.  Use your own powerSay “That’s enough!”  Say “No!” Stopping bullies is more important than never using violence.

I’m not a lawyer.  Check your state laws about what you’re allowed to do to get evidence in secret and what’s illegal.

The steps are:

  1. Get evidence.
  2. Get a lawyer.
  3. Get publicity.
  4. Get a law suit started.

Don’t reward mediocrity.  You’d think that would be a no-brainer.  But, think again. Many larger companies and, especially, government, non-profits and public service organizations have unwritten policies protecting managers and employees who can’t be trusted to handle important, necessary tasks.  Small companies usually do a better job of avoiding this trap because they simply can’t afford to keep deadwood around.

I’m suggesting that you get rid of employees you can’t count on.  Or maybe I should say, get rid of employees you can count on:

Instead, reward and keep the solid workers as well as the shooting stars.  They work extra, partner to meet difficult deadlines and push to get things right.  Their personal and family time suffers because they’re dedicated but overloaded.  You’ll give them the tough projects with tight deadlines because you know they’ll do whatever it takes to succeed.  Everyone on their team and in other departments the team interacts with knows who can be counted on when the going gets tough.

In order to develop a company culture that can succeed, people who can’t be counted on can’t stay.  Be honest with yourself, and evaluate honestly and explicitlyBe resoluteStop bullies; stop their bullying you.

As a manager, you must respond to the early warning signs that you don’t trust people and can’t give them assignments that count.  Find another place for them.

As a co-worker carrying someone else’s burden, make waves and polish your resume.  Don’t stay in a culture that rewards mediocrity and toxic behavior just the same as superior performance.  Barely good enough isn’t good enough for long-term company success and job security.

As a director or owner, don’t accept people who barely skate byRemove managers who are political animals and wimps, who’ll become just-good-enough, long-term managers and who’ll perpetuate a culture of mediocrity until the organization slowly sinks.

High standards protect everyone from unprofessional behavior.  You can learn to eliminate the high cost of low attitudes, behavior and performance.

Many people believe that forgiveness – complete, unconditional and true – is necessary for spiritual development and for stopping bullies. These people struggle so they can see all people as completely spiritual and good, they strive to love them unconditionally, and they aspire to rise above earthly concerns and values.  That makes them feel very spiritual and virtuous.

However, much more often, I see the trap that “ineffective forgiveness” leads people into.

There’s a better way – “effective forgiveness.”

What I see are the many women and men who I’ve coached or who have written comments about their years of trying to love and forgive bullies who haven’t changed and who continue to harass and abuse them and their children.  Ineffective forgiveness becomes a trap when:

  • We don’t stop thinking about the incidents and we generate the same repeating cycle of strong emotions.
  • We don’t take precautions so the bully repeatedly attacks us.
  • We don’t learn how to avoid the same traps or how to stop bullying by toxic, selfish, narcissistic bullies’ sneaky manipulations, control, back-stabbing, or overt violence or threats of violence.

Ineffective forgiveness means that we hope the other person won’t be mean or nasty next time.  We hope that our believing this bit of wishful thinking helps bullies become better.  And to show that we’ve forgiven, we must put ourselves back into the same position in hopes bullies won’t take advantage of our good nature and kindness.

Ineffective forgiveness means people have put the value of forgiveness and the value of self-protection at the same level.  This trap leads to despair, defeat, depression and, maybe, suicide.

Almost all of the women who have interviewed me on radio and television were raised to be “nice girls.”  Their mothers taught them to forgive the mean girls who tormented and terrorized them, because those girls must have had terrible home lives.  They were taught that it was wrong to fight back and to protect themselves.

This kind of ineffective forgiveness doesn’t stop relentless bullying at home, at school or at work.

What do we try to gain by replaying incidents of bullying and abuse? Replaying is a motivational strategy.  We’re trying to develop enough fear or pain, suffering or sorrow, isolation or depression, anger or rage so that we’ll finally take steps to protect ourselves.  We’re trying to develop enough energy to act effectively.

Therefore, once we know that we’ll protect ourselves, we can stop the rehashing the incidents, stop regenerating the strong emotion in order to keep us suspicious and alert.  Then we can forgive effectively.

What are the goals of effective forgiveness and what do we usually require to get there?

  • The goal of effective forgiveness is simply to stop thinking about the other person so they occupy no space in our mental or emotional worlds.
  • In order to relax our vigilance, either we have to know that the perpetrator won’t try bullying us again or that we’ll protect ourselves, naturally, automatically and easily, if they ever try again.  Because we’ll stop them automatically, we don’t need to replay and re-analyze all the terrible incidents to keep us on guard and full of energy.
  • Sometimes we’ll get bullies out of our environment, off our isle of song, but sometimes we’ll allow them to stay, although we’ll protect our personal space next time.  Effective forgiveness does not mean that we must still relate to them in the way they want.  Whoever tries to require continued interaction as evidence of “forgiveness,” is still trying to control us.
  • Usually, we test a bully’s sincerity by requiring public apologies and amends.  If they won’t do these, we correctly don’t trust them.  Even if they do these, we still can choose to get them out of our space.

What if no apologies or amends are possible? I saw a program about the Amish in America, in which a portion was devoted to a young man who invaded an Amish school, sent all the boys out and started shooting all the girls. He killed five and seriously wounded more.  Then he killed himself.

What can we say?  There are no apologies or amends that would make that okay.

I’m saying that in such cases, the task of the Amish families is not to forget, but somehow to move on with the children who are alive and with each other.  Whatever they can think and do to reduce this horror to a size that makes it only a part of life, to a size that still allows them to find joy, for the children to grow up and love and have their own children, whatever allows them to do that is effective.  If they use the work “forgiveness,” that’s fine.

How can we forgive ourselves? Follow the same approach.  Beating ourselves relentlessly; negative self-talk, self-bullying, self-doubt, self-questioning, perfectionism, blame, shame, guilt and self-flagellation are simply ways of continuing to remind ourselves to do better.  But that’s a hard way to keep the reminder in mind.  The price is pretty high – loss of confidence and self-esteem, loss of will and determination.  When we change our way of being in the world, so we know we won’t act that way again, we won’t need the self-bullying.  Or when we make ourselves into people who are so filled with the best of us that we won’t act that way next time, we won’t need the self-bullying to motivate us to stay on track.

The goal of effective forgiveness is always about behavior:

No specific process is required or is the best, as long as we get to the goal.  Whatever our explanations, psychological rationalizations, excuses or justifications are for bullies’ behavior or whatever make us feel good about forgiving them, the only criterion that really matters is that we get to the goals of effective forgiveness – we don’t waste our time and energy obsessing on the bullies and we protect ourselves.

Notice that I haven’t gone into abstract discussions about the existence of evil, or whether bullies are sinners or whether this world of pain and suffering, of joy and beauty is real or whether it’s a delusion to see through.  Those considerations might be important to some people, but they’re irrelevant to learning how to stop bullies and to protect ourselves from their attacks.

Abused, bullied and battered women often end their comments with some version of:

  • But I still love him.
  • Sometimes he’s nice to me and I still think I can change him, if only I was good enough.
  • He still says that he loves me.
  • I’m afraid to leave because I’m worthless and won’t be able to make it without him.
  • I’m afraid to leave because he’ll kill me.

Today, let’s focus on the idea that woman can’t dump him because they love him.  Of course the same reasons are true for men facing negative, critical, harassing, manipulative, abusive, bullying, battering women.

For a moment, forget what we were taught about love, especially the importance and moral value of unconditional love, when we were young – what it is, what it feels like, how we know we’re really in love and what we’re supposed to do when we feel that way.

Now that we’re adults, we can decide for ourselves what we want to call “love” and how we’ll act when we “love.”  Is love merely lust, or feeling complete or whole, or feeling that we can’t live without the other person?  Do those feelings mean that we’ll be happy because we’re mad for the other person or that we can work out how to live together?  If we feel those feelings, must we move in together and maybe get married?  When we love, must we believe what he says or accept whatever he does, must we be submissive and obey him, must we accept his reasons, excuses, justifications and promises, must we forgive or appease him endlessly, must we debate until he accepts our point of view..

As long as the answers don’t affect our lives, we might have fun speculating about those questions.  But even though love is usually accompanied by real feelings, it’s still an abstract concept that really isn’t a tangible noun, like a physical object is.

A more useful path is to choose how we want to be loved.  That is; what kind of behavior will we allow in our personal space, whether the actions are called “love” or “bullying” or “abuse.”

Also more useful is to choose which of our thoughts and feelings we want to follow in our lives.  Or, which feelings, if any, do we want to let blow us over or sweep us away.

Now that we’re adults with more experience, we can see that when we let some feelings sweep us away, we’re like a sail boat without a rudder or keel.  We’re blown whichever way the wind and current takes us.  We’ve lost control and we’ll never get where we want to sail to.  We’re at the mercy of external forces – his whims and actions at the moment.  Do we want to continue letting ourselves get blown away?

It’s even worse after kids come.  So many women make mistakes about which values are most important.  For example, they think that it’s most important that their kids have a father even if that father abuses and bullies them or only their mother.  Or they think that they most important value is never to say anything bad about their children’s father, even though their observations are accurate and especially necessary to reinforce what their children see and think.  People are being beaten and that’s being called “love.” Children must learn that they are seeing reality and they can trust their perceptions.  Covering up the truth or lying creates self-doubt and undermines their confidence and self-esteem.

I think that it comes down to knowing, in our heart-of-hearts, that we can’t let whatever feeling we call “love” take over our lives when that feeling keeps putting us and our children in harm’s way.  There are higher standards of behavior than that feeling we call “love.”  And that the word “love” doesn’t remove all the pain caused when narcissistic, righteous predators attack their targets.

If “love” means that we’ll never stop the perpetrator and never leave him, he’ll never stop bullying.  Why should he; he’s in control and gets what he wants.  If “love” means that the victim must follow the Golden Rule, never confront or upset the bully and only beg him to change, but never have serious consequences, we’ll never stop bullies.

On the other hand, if we love our spirits, our children and our high standards of behavior that are required in our personal space, then we can stop bullies or get away from their bullying.  The number one factor in changing the behavior of relentless bullies is serious consequences.

We know we must live up to our best aspirations and standards, we must demand only the best for ourselves and our children.  Don’t suffer in silenceWe must say, “No. That’s enough.  I won’t let our lives be ruined for that kind of love.”

Of course, it may be scary, dangerous and difficult to get away.  Of course, we may be poor and suffer at first.  But it’s the only chance we have to clear our personal space so that someone wonderful can come into it; someone who treats us good.  We must not be defeated by defeats.

Three steps are necessary:

  1. Taking power for ourselves, and counting on the strength and determination that will come to us when we keep making good decisions by dumping the jerk.
  2. Getting help to create a plan and carry it out with determination, perseverance, strength, courage and resilience.
  3. Having a wiser and more mature sense of love and which feelings to pay attention to.  That means straightening ourselves out so we’ll love better people who treat us well.

Feelings and thoughts are like the bubbles of carbonation on a soda.  They’re always, always, endlessly bubbling up to the surface and then drifting away.  Some of those bubbles can smell pretty bad.  Pardon the crudity, but we’ve all had brain farts.  And like the other kind, we know that if we wait a minute, the stinky, scary, self-bullying fears, put-downs and “shoulds” will drift off on their own.  We can decide not to act on them and simply let them go.  We can throw ourselves into other thoughts or activities to speed the process.

I’ve focused on bullying spouses, but the same can be said about demanding, bullying, toxic family members, like parents, siblings and extended family.  They bully and say that we should accept the bad treatment because we’re “family.”  But requiring good behavior is a better standard than tolerating bad blood.
