"Energy Vampires" are bullies at work.  They’ll suck your motivation and drive, and destroy morale and productivity.  But because they’re usually not recognized and labeled as bullies, they’re allowed to flourish. Rather than give a wordy description, let’s identify and label some common examples of their bullying:

  • The Know-It-All.  He’s right about everything – what the president should do to solve everything, why our sports teams lose, why kids are worse today, what’s wrong with our education, health, and legal system, why the ocean is blue.  Arguing with him is a waste of time and most people have stopped trying.  But just hearing his voice gets you too frustrated and angry to get back to work.
  • The Angry Victim.  Her life stinks because everyone picks on her or “the system” is a mess and doesn’t adjust itself to her needs.  She’s indignant if you dare to disagree or if you’re not sympathetic or helpful enough.  If you don’t give her all the credit she wants, you’ll pay.  Since she goes on and on about co-workers and bosses who are jerks, you know she’ll run you down to everyone if you don’t please her.  There’s no reasoning with her; she’s too angry to see anyone else’s side of things.  So you try to be invisible or walk on eggshells.  Of course, you’re too scared to be productive or creative.
  • The Blackmailer.  He won’t give you the reports or data he’s supposed to unless you listen to him babble for an hour.  You’d better listen or he’ll bad-mouth you publically as unfriendly and not-a-team-player.  He won’t send things electronically; he insists on lengthy personal contact.  By the time you’ve told four friends his latest antics, you’ve wasted half a day.
  • The Mousy Victim.  She’s hurt and weepy, but tries to put on a brave face.  Everything anyone says or does hurts her feelings; she’s a genius at taking things the wrong way.  Her hyper-sensitivity has rallied everyone to come to her defense and cater to her every whim.  She creates a continual soap opera revolving around her hurt feelings.  Everyone must take their precious time and energy to salve her feelings and bring her identified persecutor into line.  The result is another day focused on melodrama instead of work.
  • The Loud-Mouthed Bigot.  He frequently makes sexist, racist and other intolerant and vicious remarks about co-workers and anyone else who attracts his attention.  He’s more interested in broadcasting his opinions and winning arguments than in getting work done.  If you engage him, you’ll come away too drained and angry to get back to work.
  • The Bore who’s Fascinated With Her Life.  She’s so wonderful and important that you must listen to all the excruciating details of her life – especially the very personal ones about her bodily functions or love-life.  You want to close your door and hide.  In order to appear caring, you almost feel compelled to tell her similar details of your life.  She counts on your politeness not to throw her out.  In this case you feel more slimed than drained, but you’re still too upset to get back to work.
  • The Whining Slacker.  He’s lazy and won’t lift a finger to meet deadlines; he’s a no-show at crunch time.  He whines, complains and wants sympathy and help.  Everyone has to pitch in and do his job or the team looks bad.  He’s never grateful and doesn’t return the effort to help others.  Since they keep paying him for slacking, you grit your teeth and feel like slacking also.  Slacking is a communicable disease.

These energy vampires control the turf and productivity plummets.  They leave a wake of frustration and anger; co-workers and managers feel drained by every interaction, like someone took a quart of blood.  And then we go home and drain our families, either by repeating the details of what happened or by taking out our frustration and stress on our loved ones.

These vampires go from team to team, leaving a wake of corpses, but hiding their harassment and abuse behind good-sounding excuses and justifications.  It’s always someone else’s fault and everyone’s against them.

You can’t change a vampire by begging, bribery or appeasement.  The first step in stopping these workplace bullies is to recognize and label them.  You must maintain your individual boundaries, protect yourself from getting emotionally drained or enraged, and get back to work.

Energy vampires can be purged by a concerted effort of managers and their teams.  If you aren’t willing to do that difficult work, you must start looking to work in another department of your company or for a new company.  But wait; there’ll be vampires there too!

Most people believe that happy employees are more productive, treat each other better and give better customer service.  That’s not true. When human resource departments push employee satisfaction initiatives at work, too often they encourage the most selfish, negative and hostile employees to harass, bully and abuse coworkers and supervisors.

Of course, I’m not encouraging companies to mistreat their employees.  But I am encouraging leaders to question the assumed correlation between happiness and productivity, between satisfaction and teamwork.

A recent report in the Harvard Business Review, “Employee Happiness isn’t Enough to Satisfy Customers,” also suggests that there is no correlation between employee satisfaction and customer service in the workplace.

Here’s why.  Usually, mediocre and poor employees and managers are happiest when they work less and are held to lower standards.  They want or feel entitled to whatever makes them happy, but they won’t pay for those rewards by increased productivity.

These people often want to rule the roost.  When they’re empowered by being listened to, they become mean, vindictive and cruel.  They use their power to increase bullying and abuse of the most productive employees and managers, and of people they simply don’t like.

Employee satisfaction programs encourage the most negative, bitter and hostile people to vent their anger and to continue venting forever.  As long as they’re venting, someone will be catering, begging and bribing them.

I’ve seen that time and time again.  So have you.  Think of all the people you work with.  Ask yourself questions about each one individually, “If that person was in charge, what would happen – who are their favorites; what corners would they cut; are they lazy, negative, hyper-critical slackers; are they gossiping, back stabbing rumor mongers; would they try to bring everyone into the team?”

Instead of focusing on employee satisfaction, survey your most productive, lowest maintenance employees and managers.  By “most productive,” I don’t mean only “shooting stars.”  I also mean steady, highly competent employees.  Don’t ask the mediocre or “bottom feeder” employees and managers what would make them happier.

Don’t have HR departments do these surveys; they’ll get lied to.  Use written surveys but don’t pay much attention to them; people expect them but you won’t get the critical people-information you need.  Conduct skillful personal interviews with the right employees to identify the people or departments whose poor attitudes thwart or destroy productivity.

Ask the most productive employees, “What would make you more productive (effective, efficient)?”  Focus on, for example, better operational systems, better technology and better coworkers.

Give your most productive employees and managers what they need to be more productive. The technology and systems are usually straightforward areas.  Critical to your success is constant churning of your poorest employees and managers so the most productive ones can be even more productive.

Ask the most productive employees, “What rewards do you want for being even more productive?”  Give them much of what they want.  Remember, one highly productive employee is worth at least two poor ones.

Usually, you’ll find that the number one desire of highly productive staff is better coworkers, so they can accomplish more and look forward to working with people who also hold up their end of the table.

Don’t cater to poor attitudes.  Stop negativity, entitlement, harassment and bullying at work.

HR usually distracts and detracts from efforts to increase customer service or productivity.  HR tends to focus on surveying and catering to the happiness of all employees, which does not increase customer satisfaction.  HR usually doesn’t survey customers and you don’t want them to.

Focus your own efforts on measuring productivity and customer service.

As a leader, if you say, “I don’t know who my most productive employees are,” or “I don’t want to hurt the feelings of employees or managers that I don’t interview” you’ve just shown that you aren’t doing your job.

Give your best employees what they need or you’ll stimulate turnover of the people you need to keep.

We all recognize as bullies, brutes (male or female) at work or in our love and family lives who hit people or threaten physical violence.  But more bullies get away with their harassment, bullying and abuse by taking advantage of their victims’ rules about politeness. In her article in the Miami Herald, “It's time to get our behavior under control,” Robin Sarantos uses television’s “House” as an example of rude, inconsiderate, arrogant, discourteous, entitled behavior.  He eats other people’s food, searches his boss’ desk, reads a coworkers email, yells at and blames his coworkers.  And we’re supposed to think he’s funny because he’s a wonderful doctor.

But would you enjoy working with someone like him, who goes into your desk, listens to your private calls, says demeaning things about you, curses, cheats, stabs you in the back and spreads gossip and rumors?  Would you enjoy dating or being best friends with someone like that?

Do you enjoy the family members who come for the holidays or family occasions with their vicious, nasty, jealous tongues?  Do you enjoy exposing yourself to greedy, sarcastic or loud mouthed relatives?

What kind of loving relationship could you have with someone who puts you down, exposes your secrets, harasses you or makes cutting remarks with a smile and a laugh – pretending he’s just having a little fun or claiming that you’re too sensitive or can’t take a joke?

Often, when confronted by their smiling viciousness, we’re confused by the double message and think, “Maybe they don’t know how much what they said hurts,” or “If I say something, it’ll sound whiny or nasty.”  Many of us, when we’re surprised, shocked, baffled and stunned, revert to one of the three primitive human responses: We freeze.  And then it’s too late to protest.  Fear not, those bullies will always give you more chances.

Don’t be blinded by romantic feelings of love, or by family duty, or by your fear of a powerful person at work. Politeness doesn’t stop relentless bullies or psychopaths.  Relentless bullies don’t take your hesitation, politeness and passivity as a kindly invitation to respond with civility.  They take your lack of resistance as an invitation to bully you more.  They’re like jackals that sense easy prey.  The problem is not that they’re ignorant of social conventions: They know exactly what they’re doing: Pushing you around and getting away with it.

How do we know the difference between a relentless, abusive bully and a well-meaning person who stepped on our toes by accident?  It’s easy: Look for a pattern.

Well-meaning people who accidently said something hurtful, feel bad, apologize sincerely, make amends and promise not to do that again.  And they don’t do it again.  The last step is the key one: They don’t repeat the behavior.

Bullies will minimize what they did, or justify their actions by blaming on some fault of ours, or go through many of the steps of apologizing.  But they don’t make real amends and they don’t stop.  When bullies whack us and buy us candy or flowers, they’re simply bribing us to be available the next time they want to whack us.

The initial steps in resisting are easy.  We must react.  We may say “Ouch” or we may ask them nicely to stop.  If they’re well-meaning people, they’ll apologize and they won’t behave that way again.  If they’re bullies, we’ll have to do the more difficult work of being more firm and forceful.  Sometimes we can embarrass them to stop the bullying, but with relentless bullies we have to find real consequences that stop them.

If we ignore or minimize, if we beg or bribe them, if we appeal to their civility and manners, we’re asking to be whacked again.

These smiling bullies and control freaks actually produce more bullying incidents than the overt bullies who use violence.  Stop them or live like a frightened deer while they abuse your mind, heart and spirit.

In an article in the New York Times on May 9, 2009, “Backlash: Women Bullying Women at Work,” Mickey Meece describes numerous cases of women bullying women at work. Of course, women abuse, harass and sabotage other woman at work, just like men do to each other.  Sometimes they’re overt and sometimes they’re stealthy, sneaky.  Isn’t that your experience?

More important than distracting questions and considerations about how much they do it, why they do it or do they do it more or differently than men, are:

  • Do you recognize the early warning signs of bullies?
  • Do you know how to stop them skillfully?

Women often say that other women aren’t as overt about bullying; they’re more likely to be stealth bullies.  Some use tactics that are sneaky, manipulative, backstabbing; some form cliques and start rumors or demeaning put-downs; some pretend to be friends and bad mouth you behind your back; some are negative, whining, complaining “professional victims;” some are passive-aggressive.  And some can be nit-picking, control-freaks just as much as men.

How about Meryl Streep and other unsavory characters in “The Devil Wears Prada?”

Some are splinters, rotten apples and cancers – at all levels in your organization.  Just like men who bully.

As I show in my books and CDs of case studies, “How to Stop Bullies in their Tracks” and “Eliminate the High Cost of Low Attitudes,” bullies are not all the same, but their patterns of behavior, their tactics, are the same – whether they’re men or woman.  That’s why we can find ways to stop them.

Ignoring the problem or begging, bribery, appeasement, simply reinforce low attitudes and behavior at all levels.  A major part of the problem are conflict-avoidant leaders, managers and co-workers who think that if we all talk nicely to each other or try to make bullies happy, they’ll stop bullying.

If we don’t stop bullies, they’ll think we’re easy prey.  Like sharks, they’ll just go after us more.

When women and men learn how to stop bullies in their tracks, we develop strength of character, determination, resilience and skill.  We need these qualities to succeed against the real world bullies they face – men or women.

During economic ice ages or recessions, when times get hard, hardness tends to run rampant.  Most people are justifiably afraid they’ll lose their jobs and the lives they planned.  Will they get laid off or downsized through no fault of their own?  What will happen to their savings, insurance, college and retirement funds?  Will they be able to keep their homes or even eat next month? How do people react in the face of their recession-stimulated fears?  What type of bullying, harassment and abuse will increase at work?  How can we decrease negative self-talk that increases stress and destroys self-esteem and self-confidence?

Harassment by Leaders and Managers Managers and leaders will squeeze more from themselves and staff in order to reduce costs and stay afloat.  But some managers and leaders will abuse employees and subordinates just because they know they can.  Many people will tolerate bullying and abuse because they’re afraid they’ll lose their jobs if they don’t give in.  But don’t give in to bullying, harassment or obnoxious treatment.  You are still protected from those abuses.  Don’t be pugnacious in return, but do insist on politeness and decent treatment.  Know the law, get allies and advisors, and document on your home computer.

Bullying by Coworkers Expect a huge increase in stealth bullying by coworkers and managerial peers.  Many will think that their survival requires them to get rid of you.  Some will become masters of backstabbing, criticism, sarcasm, snide put-downs, blaming, spreading rumors and gossip, smear tactics, taking credit from you, and forming cliques.  They’ll smile when they do it.  Keep your opinions to yourself and watch out for people who produce nothing, suck up and cover their backs.  Form your own clique of productive people you trust.  Also, ally with someone productive who has great people skills and a sense of what’s happening throughout the whole office.

Negative Self Talk The worst problem will be a dramatic increase in this type of “self-bullying.”  Your inner voices will make dire predictions of the future, tell you that you’re helpless in the grip of huge forces beyond your control and predict that, no matter how hard you try, you’ll inevitable fail.  Your supercritical inner voices will try to stress, depress and discourage you, and make you give up.  Your inner voices, full of self-questioning and self-doubt, can erode your self-esteem and self-confidence, destroy your hope and immobilize you.

Self-bullying is the most destructive form of bullying because it saps your will to overcome your circumstances.  Self-bullying can rob you of your determination, courage, strength and skill.  With those voices shouting or whispering in your ear, it’s impossible to gather yourself and make consistent, focused effort.  If you let fear and self-bullying destroy your strength and will, you won’t have the right stuff, you won’t do the right thing and the economic tide will pull you under.

You know which people spoke to you in those voices.  You know who really didn’t like or respect or appreciate you.  And which people thought they’d motivate you better by beating you down.  In either case, whether they ridicule your efforts or are simply certain of the bleak future they predict, their old style is no good for you now.  You need encouraging self-coaching now, not self-bullying.

In addition to finding a great coach or therapist to guide you in the inner work necessary to convert those voices into effective coaches, there’s a lot you can do to help yourself.

Turn off the parts of the outer world that feed fear, despair and depression.  Turn off the television and radio; don’t read newspapers or magazines; stop checking the snippets of fear on your smart phone.  Don’t waste your life being discouraged by endless analysis of what’s wrong and the latest expert’s predictions of impending and long lasting doom.  Walk away politely from people who wallow in fear and panic.  You don’t need those moment-to-moment, panic-making obsessions to know what you need to do to stay strong and do your best.

Look around.  Who doesn’t waste their time worrying about the economy, but instead, handles things in as little time and with as little wasted energy as possible?  Who has an inner light that gives them joy even when they don’t have all the comfort and toys they want?  Ask them how they look at the world.

Make new friends and acquaintances who stimulate your strength, courage and joy.  Find other great people to stand with.  In one swift and mighty sweep, end the self-doubt, the need to analyze and question, the self-bullying and brainwashing.  You have great sources of inner strength and power, if you would but let yourself feel them.  You have the guts and grit to thrive in this little ice age.  Your ancestors did and you have their strong genes.

Don’t give in to self-bullying or harassment or abuse by other people.  Overcome your fears.  Be a courageous leader, wherever you are in your company.

Emerson was right when he said, “What lies behind us and lies before us are small matters compared to what lies within us.”

There are too many reports of workplace harassment and bullying to list.  It seems that at least 30 percent of managers and employees are bullied and harassed.  Many critics and experts focus only on bullying bosses, but I’ve seen just as many employees and coworkers use these bullying methods as I have managers and supervisors.  Gangs of managers and staff also harass and bully each other.  Men and women bully each other in all combinations. How can you recognize the most common methods used for bullying and harassment?

The top 7 tactics I’ve seen are:

  1. Yelling and physical threats (overt or subtle).
  2. Personal attacks, verbal abuse, emotional intimidation, insults, put-downs and humiliating, demeaning, rude, cruel, insulting, mocking and embarrassing comments.  False accusations (especially outrageous) and character assassination.  Demeaning behavior at meetings – interrupting, ignoring, laughing, non-verbal comments behind your back (rude noises, body language, facial gestures, answering phones, working on computers).
  3. Harassment based on race, religion, gender and physical attributes.  Sexual contact, lewd suggestions, name-calling, teasing and personal jokes (sometimes overtly nasty, or threatening or sometimes followed by laughter as in, “I was just kidding” in order to make it hard for you to fight back).
  4. Backstabbing, spreading rumors and gossip, manipulating, lying, distorting, hypocrisy and exposing your problems and mistakes.  Anonymous attacks and cyber bullying – flaming e-mails and porn.  Invading your personal space and privacy – rummaging through your desk, listening to phone calls, asking extremely personal questions, eating your food.
  5. Taking the credit; spreading the blame.  Withholding information and then cutting you down for not knowing or for failing.  Turf wars about budgets, hiring, copiers and coffee machines.
  6. Hypersensitive, over-reactions, throwing tantrums (drama queens, sensitive princes), continual negativity – so you walk on egg shells, back off in order to avoid a scene, or beg forgiveness as if you really did something wrong.
  7. Dishonest evaluations – praising and promoting favorites, giving slackers good evaluations and destroying the careers of people bullies don’t like.

Most bullies use combinations of these techniques.

Bullying at work creates a hostile and unproductive culture.

  • There’s increased hostility, tension, selfishness, sick leave, stress-related disabilities, turn over and legal actions.
  • People become isolated, do busy work with no important results and waste huge chunks of time talking about the latest episodes.
  • Effort is diffused instead of aligned.  Teamwork, productivity, responsibility, efficiency, creativity and taking reasonable risks decrease.
  • Promotions are based on sucking up to the most difficult and nasty people, not on merit.  The best people leave as soon as they can.

In the last post, we analyzed the tactics bullying cliques typically use and 10 common reasons why people form or join hostile, predatory cliques at work. Both men and women form and join cliques, even through their tactics are often different.  These predators verbally, sexually and physically harass and abuse both men and women.  They sabotage performance.  Don’t be surprised to learn that women prey on other women in the office – you’ve seen the evidence through elementary school, junior high school and high school.

What can you do if:

  • You have a pattern of being bullied all your life?
  • You’re a target?
  • You have a chance to join such a pack of jackals and are afraid to refuse because you might get attacked?
  • You’re a bystander and your heart goes out to a victim?

Bullying, cutting-out and creating and attacking scapegoats comes from a deep place within us and is found in almost all cultures, places and times.

Sometimes you can see that the person on the receiving end has done many things to offend almost everyone else.  But let’s put that situation aside for this post and focus on all the rest of the times when the person being cut out or attacked has been okay and the problem is the group that attacks their scapegoat.

If you’ve been bullied all your life, you have a problem that you’ll have to solve before you can deal effectively with a bullying clique.  Even if you haven’t done anything wrong to the pack of predators, you’re wearing a neon sign: "Kick me."  Lions, wild dogs and sharks can see who the weak and vulnerable ones are.  Bullies can too.  You’ll have to change your attitudes and beliefs so you’ll have a different sign: "Don’t mess with me!"  Let’s also leave this situation for another post.

Many people hope to stop cliques of bullies by analyzing why they do it and then using their understanding to design solutions.  Don’t waste your time.  You know why some people find others to pick on.  That catalogue of reasons is enough.

Management training rarely works.  Textbook and educational approaches – we’ll talk and I’ll show them why it’s wrong and they’ll see the error of their ways and become caring – rarely work.  They won’t stop bad behavior that’s driven by underlying emotions.

Predatory behavior by packs isn’t driven by intellectual reasons, it’s driven by emotions.  Of course the perpetrators can find reasons to justify their behavior, but they don’t do the behavior because of the reasons.  They do the behavior because of their own emotional needs and then they try to cover up the ugliness with a pretty picture of justifications.

Some real-world, stepwise approaches are:

  • Make efforts to be friendly in practical ways, in order to give them a chance to change – without doing anything immoral, illegal or odious.  Bring pizza and donuts.  Cover for them when they need help.  Socialize with coworkers.
  • If they continue targeting you (which they usually will), get help to develop tactics to isolate the ringleaders or get them fired.  The key goals are: separation and isolation.  Terminated is better than transferred, because transferred means that you’ve helped them create another bully-scapegoat situation.  How nice is that?
  • Get firmer and firmer.  Don’t threaten or share your tactics with them.  Get an attorney to advise you about local laws.  Get allies – HR and managers rarely want to be involved, but give them one chance.  Document, document, document.
  • If you have a chance to join such a pack of jackals and are afraid to refuse because you might get attacked, you have an integrity choice to make.  Do you want to live in fear or do you want to win a workplace war?
  • If you’re a bystander and your heart goes out to a victim, you have another integrity choice to make.  Often, if you help a victim, the victim won’t help in return.  Be prepared to act alone, if necessary.

Bullying cliques (or vicious gangs) are apparent early in life.  They’re rampant in junior high school and high school.  You can see the same type of behavior perpetuated in the workplace.  O, the bullying is more harsh and twisted, and the justifications are more slick, but you can see the same ugly bullies, only in bigger bodies.   2. They’re insecure and hate or are threatened and scared by differences and get to feel superior when they disparage other people.
  3. They use the clique to gain power, promotions and publicity.
  4. They want to attach themselves to the “in” crowd.
  5. They feel a thrill at the power of making someone suffer or beg for mercy.
  6. They feel justified because the victim did something bad to them.
  7. They feel powerful that they’re in control of punishment and retribution.
  8. Habits – they grew up that way and don’t know any other way to organize their emotional lives or get what they want.
  9. Narcissism and arrogance – “I’m the greatest.  Kneel before me or feel the whip.”
  10. It’s human nature.

In her article in the Wall Street Journal, “When women derail other women in the office,” Rachel Emma Silverman comments on Peggy Klaus’ article in the New York Times, “A Sisterhood of Workplace Infighting.” Both discuss an estimate that female office bullies who commit verbal abuse, sabotage performance or hurt relationships, aim at other women more than 70% of the time.  Both discuss the psychological reasons why women hurt other women and why they don’t protect them.

Some are splinters, rotten apples and cancers – at all levels in your organization.  They need removed just like men who bully.

As I show in my books and CDs of case studies, “How to Stop Bullies in their Tracks” and “Eliminate the High Cost of Low Attitudes,” bullies are not all the same, but their patterns of behavior, their tactics, are the same – whether they’re men or woman.  That’s why we can find ways to stop them.

Ignoring the problem or begging, bribery and appeasement simply reinforce low attitudes and behavior at all levels.  A major part of the problem are conflict-avoidant leaders, managers and co-workers who think that if we all talk nicely to each other or try to make bullies happy, they’ll stop bullying.

If we don’t stop bullies, they’ll think we’re easy prey.  Like sharks, they’ll just go after us more.

When women and men learn how to stop bullies in their tracks, we develop strength of character, determination, resilience and skill.  We need these qualities to succeed against the real world bullies we face – men or women.

For years I’ve watched bullies disrupt professional meetings and create hostile workplaces.  It’s bad enough when team members dominate meetings, but it’s always worse if it’s the boss who’s a control freak. Here are the top 10 tactics I’ve seen them use.  What situations and actions irritate and frustrate you most?

These methods are even worse when they’re repeatedly used.  But of course, that’s a sign of bullying behavior; bullies don’t change.  My top 10 are:

  1. Unprepared and latecomers – especially when they make a loud entrance.
  2. Interrupters – they may be show-offs or clowns; they may interrupt vocally or by eating and drinking loudly or they may use their cell phones, Blackberrys or computers.  They have the attention span of two year-olds.
  3. Boring ramblers with their lengthy personal conversations or digressions.
  4. Dominators and know-it-all authorities – their loudness, certainty and fast talk tend to shut other people down.
  5. Naysayers – they are relentlessly negative and can put down and block every proposal; “There are problems, we tried that, nothing ever works except my ideas.”
  6. Angry people who indulge in personal attacks and put-downs, belittling and bringing up old errors.  They’re often defensive but, after a while, who cares about their psychotherapy?
  7. Nit-pickers, distracters and side trackers who are full of irrelevant facts.  They prevent progress by correcting or arguing over irrelevant details.  They may want to re-think every previous decision; they never take action.
  8. Side conversation experts – their ideas, whims or self-important witticisms seem to them more important than the agenda.
  9. Editorial comments – they may be verbal or non-verbal, including snorting, rolling eyes, drumming fingers, turning their chairs around, laughing sarcastically and barely audible disparaging or ridiculing remarks.
  10. Passive-aggressive backstabbers – they keep quiet or even agree during meetings, but then disagree, complain or put down people after meetings.

We usually know how to resolve these problem behaviors, but most people don’t have the courage or the organization’s culture won’t allow you to act.

The article, “Workplace bullying rampant Down Under,” is actually has a misleading title.  The studies cited show that not only is workplace bullying rampant Down Under, but so is school bullying, and that the phenomena are not confined to Australia, but are world wide. Some of the statistics cited are: * A recent study of Catholic education teachers revealed that 97 per cent had been bullied and up to 50 per cent of public school teachers had been bullied by co-workers.  More Catholic school teachers bullied than public school teachers – wow!  Just like the doctors I’ve talked about. * A US-based, Trends in International and Mathematics and Science Study found that more than a quarter of all students in Australia had been bullied.  Do you really think that it’s less here? * Although verbal bullying was the most common form among students, cyber bullying through emails and text messaging is also becoming a huge problem.

One writer said, “What’s the use of stopping school bullying when your sports people bully, or your politicians are bullying.  Parents don’t really have the skills to teach their children not to be bullies or not to be targets.”

First, the “use of stopping bullying” in our individual space of the world – home, family, work – is that it makes the living there so much more fun.  Don’t accept bullying in your personal environment even if the rest of the world does. Second, forget generalizations about parents.  The only thing that really matters is you and me.  No matter what the rest of the world is doing, our primary task is to protect our personal ecology.  We can stop bullying in our environment and act as models of effective action to our family, friends and coworkers.  We must teach our children to be strong, courageous, resilient and skilled enough to stop the bullying in theirs.  If you don’t have great skills now, learn better ones.

All bullies are not the same, but their patterns of behavior, their tactics, are the same.  That’s why I’ve found ways to stop most of them.

Yes, it’s good not to show that verbal bullying or cyberbullying has hurt our feelings but that’s only a small, first step.  We also have to take strong action to stop bullies or get them out of our faces.  If we don’t stop them, they’ll think we’re easy prey.  Like sharks, they’ll just go after us more.  Sometimes, fighting is the key to success.

Begin with the books “How to Stop Bullies in their Tracks” and “Parenting Bully-Proof Kids,” and the10-CD set.  You will probably also need practical, pragmatic coaching and tactics designed to resolve your specific situations.

Even doctors, supposedly intelligent, skilled, well-trained and focused on giving the best care possible to their patients, are sometimes bullies toward other staff.  The behavior of that 3-4 percent of doctors can cause medical mistakes, preventable complications and even death to patients who could otherwise be saved. In her column in the New York Times, on December 2, 2008, “Arrogant, Abusive and Disruptive – and a Doctor,” Laurie Tarkin gives compelling evidence, surveys and examples of this bullying behavior. The examples included obnoxious, intimidating, abusive behavior; shouting, yelling, belittling, insulting, humiliating, ridiculing, blaming, berating and denigrating actions, often in front of patients and other staff members.  Some staff had to duck to avoid scalpels thrown across the operating room by angry surgeons.

Often, staff was made to feel like the bottom of the food chain.  Sometimes, staff was intimidated by a doctor so that they did not share their concerns about orders for medication that appeared to be incorrect

This hostile environment erodes cooperation and a sense of commitment to high-quality care.  Surveys of hospital staff members blame badly behaved doctors for low morale, stress and high turnover.

Although this article focused on doctors, we all know that the same behavior goes on at companies and organizations in every industry and area.

There are more than a few things that can keep employers awake at night these days. But with a bit of advice from East Bay legal experts, you can take steps to avoid some of these problems, whether it is bullies in the workplace, mistakenly hiring a felon or dealing with employees who spread trade secrets. The five areas covered in this Legal Report focusing on avoiding litigation can be legal quagmires for employers, because laws governing them are ever-changing or have not been well established.

Handling bullies in the workplace Too bad not every child learns that bullying is unacceptable. Instead, some grow up to be bullies. In fact, adults bullying co-workers and subordinates in the workplace “is a tremendous problem,” occurring in at least half of all employment places, says Ben Leichtling of the consulting firm Leichtling and Associates, LLC in Denver and author of “Bullies Below the Radar: How to Wise Up, Stand Up and Stay Up” and other books on the workplace.

In times of economic stress – like now – belligerent behavior can surface in seemingly even-keeled individuals. So companies need to watch for tensions among employees and incidents of bullying as the nation rides through the current economic rough patch.

If they don’t, warns attorney Darci Burrell of the Oakland law firm Boxer Gerson LLP, they could be liable for workers’ compensation claims or harassment claims from victims who endured the bullying. Moreover, employers stand to lose in productivity, workplace morale and eventually profits, Leichtling said.

“It might not be illegal for employers to ignore bullying, but it is not smart,” Burrell said.

Indeed, U.S. Department of Labor studies have quantified productivity loss from bullying, while the National Institute of Occupational Health and Safety found in a survey that one-quarter of public and private workplaces have experienced bullying in the workplace.

There are no federal or state statutes forbidding bullying in the workplace, however, so how do you deal with it?

In the absence of codified law forbidding bullying, Leichtling and Burrell both recommend that employers establish in-house rules that state what behavior is acceptable and what is not acceptable – and then training people in those policies.

“Generally having policies in place, a good comprehensive policy in place that tells employees what kind of conduct is prohibited and tells people what to do if that policy is violated is what works. The problem is lots of companies have policies, but they don’t train their people in those policies,” Burrell said.

Leichtling in his consulting work with companies always recommends that they specify in writing what behaviors are expected and what are not accepted, and then set up a process for documenting behaviors that are in violation.

“They have to be specific, like no throwing things, so they can be observed and documented. And they have to be behaviors, not attitudes, because you can’t document attitudes. You can document James yelling and screaming on such and such a date,” Leichtling said.

“Documentation must be practiced across the board, as part of performance evaluations, so one person does not feel singled out or the target of discrimination,” Leichtling said.

Bullying can include speaking in degrading terms to a co-worker or subordinate, threatening, and even less-overt behavior like repeated gossiping about one person, Leichtling said. Once documentation occurs and builds – as it usually does because bullies repeat their behavior – the offending bully usually chooses to leave, Leichtling said, because he or she can’t stand the negative limelight. Don’t try to make all your employees happy.  But do make your best employees happy. Do you recognize who the best employees and managers are?

We can’t define who the best are, but we all recognize them.  They’re the ones with inspiration – the inner drive to accomplish things and succeed.  At all levels, they’re superstars and solid, steady, productive professionals.  They’re the beavers eager to learn, develop skills and be competent and productive.  They want to be efficient and effective.  They take responsibility and they care.

They’re the ones who anchor a culture of success.  They keep communication channels open and they get along well enough with other productive individuals in order to make their teams succeed.  They take care of customers and teammates.  They partner with employees on other teams when success depends on joint effort.  They’re the low-maintenance people we can count on.l

It’s a pleasure to make them happy.  They appreciate your efforts and respond with more of their own.

You can generalize by thinking that your organization has about 15% stars and 75% solid producers – all in that group of high quality employees you want to keep happy.

The other 15% are the problem adults.  They’re the whining complainers, hyper-critical bosses, lazy slackers, negative discouragers, backstabbing rumormongers and gossips, know-it-all squelchers, micro-managing nit-pickers and turf-protecting power brokers – to name only a few.  They’re unproductive, but always have excuses they think justify their unprofessional behavior.  They create hostile workplaces.  They’re energy vampires – they can suck the life out of any effort.  No matter how much you give them, it’s never enough.  They’re not grateful and they don’t give back.  They demand or connive to get more.

Don’t try to make them happy.  It’s an impossible task.  You’d have to cater to them and give away your organization to them.  Instead, good leaders and managers help them go somewhere else.  Maybe they’ll be happy at another company or maybe you can get them a job in a competitor’s organization.

Give your time, energy and goodies to your high quality employees.  How?  You don’t need my top 10 list to get started making your best employees happy.  Maximize their chances for success.  Give them all the training, equipment, operating systems and support they need to succeed.  To high quality people, accomplishment is an aphrodisiac.  Beyond that – ask them.  Every individual will have an individual list of desires – training, opportunities for advancement, cleansing their environment of losers, more flex-time and money, etc.  Then do your best to give it to them.

What if there’s more than 15% bottom feeders at your company, and management doesn’t care?  Be one of the best employees.  Try to get the attention of leaders.  If that doesn’t work, go be a best employee at your competitor’s company.

Whether you’re thinking of personal relationships or the workplace or you’re teaching your children, how can you know who to trust? Some people think that it’s morally and spiritually advanced to start by trusting everyone.  You’re somehow a bad person if you don’t trust people.  After all, you get what you put out.  Other people say that everyone is out to get whatever they can so you should start by trusting no one.

Where do you usually begin?  And do you have any horror stories of people who trusted too much or too little?  Or heart-warming stories when trusting won over a previously un-trustworthy person?

Seventeen year-old Abby doesn’t know what to do with her boyfriend or whether she should trust her step-father.  She grew up knowing men were not worthy of trust.  Her father bailed on the family when she was six, leaving her mother with Abby and three younger children.  They never heard from him, but Abby knows he took all the money.  Her mother worked hard, but it was years before they could get on their feet.  Abby saw a succession of boyfriends take advantage of her mother; bullying and abusing her, and verbally intimidating the children.  The men were selfish and self-centered; real narcissists.

Her mother finally found a great guy.  They’ve been married for eight years and Tim has been wonderful to her mother and all the children.  It’s as if his heart has adopted them even though they’re not his biological children.  He spends his money on them as if they were his real family.  He helps around the house.  He’s always there for Abby, her mother and the other kids through their emotional ups and downs.  He attends all their functions and has gotten Abby in the middle of the night when she’s needed help.  He’d even support her if she went to college.  Should Abby trust Tim or is he going to turn out just like the other men?

Abby’s 22 year-old boyfriend is demanding, abusive, intimidating and controlling.  He blows up when she doesn’t do what he wants.  He says he proves his love by being insanely jealous and insisting that she doesn’t go to college because she might meet other guys.  He doesn’t work and says he needs her support to get his life together after the terrible treatment he suffered at the hands of his parents.  He even wants her to drop out of high school now so she can get a job and they can live together.  With her help, he might be able to stop drinking and smoking dope.  Since he says he loves her and would be lost without her, how can she not trust him?

Let’s compare that with a situation at work.  Lizzie’s boss is a bullying, control freak.  He gives everyone impossible tasks and deadlines.  Since they’re never perfect, he micro-manages, yells and delivers crushing putdowns.  He’s verbally abusive, emotionally intimidating and threatening.  He’s created a hostile workplace.

But when people started complaining and leaving, he promised he’d change.  He’d be more understanding, kind and caring.  Liz had begun to look for another job, but now she wonders if she should trust him.  Notice that while this looks different from Abby, it has the same key question: should Lizzie trust her boss?

I’ll use Abby to describe how the Nine Circles of Trust method works.  Think how Liz could apply it at work or someone could teach her daughter how to apply it to the other kids at school.

With coaching, Abby sees that she’s making a problem for herself by looking at trust in the old way – should she trust someone or not.  What’s more useful is for her to develop an accurate, realistic prediction of what another person is likely to do, based on their past behavior.  The more accurate her estimations are, the more she can trust her estimates.  That’s what trust is about: trusting her accurate estimations.

Abby also makes a problem for herself when she thinks the question with her boyfriend is whether or not he loves her.  She’s better off when she decides how she’d like to be loved (what behavior would make her feel loved) and then tests whether or not her boyfriend treats her that way.  It doesn’t matter what he calls it.  What matters is whether he treats her the way she defines love.

In order to develop a repeatable process, she imagines herself at the center of a bull’s eye.  She makes nine circles of trust getting further and further out from her; like she’s at the center of a target.   She writes how someone would have to behave in order for her to allow them to move from the furthest limit to one circle closer.  Actually, she makes different lists: one for her stepfather, one for her boyfriend and one for a girl at school.  At this distance, her tests for whether she’ll allow them closer are about non-threatening, physical behavior: no hitting, throwing things or physical abuse.

Then she makes lists of how they’d have to act in order for her to let them into the next closer circle.  At this distance, it’s about polite, civil behavior; not stealing her things, lying, bad mouthing her, yelling, threats or intimidation.

Then she makes a list for admission to the next closer circle.  And so on, closer each time.  Now she’s ready to decide how, for example, her boyfriend has acted and which circle she’ll put him in.

Abby’s shocked at her estimation of him.  She puts her boyfriend into the ninth circle.  He’s a bully and she won’t allow him any closer.  Despite her previous experience with her biological father and her mother’s rotten boyfriends, she brings her stepfather right next to her.  He has proven himself during eight years, despite lots of bad behavior from her.

Some of the other important considerations when using this process are:

  • Adjust the prices of admission (the tests) to each circle as you learn more.
  • Ignore reasons, excuses, justifications, pleading and coercion – base your estimates on actions.
  • Be open to surprises (good and bad).
  • Move people further away when they act bad.
  • Keep people in their previous position even if they do one thing nice – recognize established patterns.
  • You may move a particular person closer or further away depending on the circumstances – for example, you might go to a party with someone, but never lend them money.

In which circle would you place the people in your life if you trusted that your estimates of what they’re likely to do?

I received a number of confidential responses to my blog post on “Top ten ways to create a hostile workplace.”  One theme in many responses was about the question: “What should I do if leadership has changed and the new bosses want me gone so they can bring in their own people?” That’s a situation I’ve also seen many times in my consulting.

What would you do?

Consider Jake.  The new bosses want him gone so they can bring in people they know or people who will be beholden to them.  Jake tries to prove to them that he’s a great manager, but they systematically undercut his authority.  He used to get good evaluations, but his new bosses are very critical.  They blame him for everything that goes wrong with his team.  He’s the scapegoat.

Jake is furious.  It’s unfair; they’re bullies and he’s being abused.  He’s a good worker and he’s trying hard.  He wants to meet them half way, but they don’t want to.  Nothing he does convinces them he’s a good performer.  He’s hurt, frustrated and angry.  Jake wants to fight back, but when he acts on his anger, they write him up.  It’s a hostile workplace.

I think Jake is beginning at the wrong place – how can I fight back and show them I’m good?  How can I preserve my reputation with them?  Jake can’t fight back by showing them that he’s a good manager, team leader and individual performer.  He can’t preserve his reputation with them.  They don’t care.  He’s not an individual to them.

Of course it’s hard to be treated that way.  One of the hardest things for us as Americans in our little slice of time is not to be treated as individuals.  Jake is being treated as a class of people: He’s in the class of people called, “Hired by the old bosses and not one of our new people.”  When you're treated that way, there's little you, as an individual, can do to change their minds.  Unless you can get them to see you as an individual.

The new bosses criticize him as if he’s a problem employee.  Jake takes their hostility personally.  He returns their hostility and wants to prove himself.  But he’s not a poor employee and it’s not personal, even though it has personal consequences for him.

When he takes it personally, he can’t think tactically and he makes it worse for himself.  When he gets frustrated, hurt and angry, he acts out and gives them excuses they can document for getting rid of him rapidly.  He gets poor evaluations and terminated before he finds another job.

This situation is similar to that of Charles, case study #10 in my book, “How to Stop Bullies in Their Tracks.”

I think that the place Jake has to begin is, “Who should I be/how should I look at it?”  Here’s what I mean.

Amy is in the same position as Jake: the new bosses want to get rid of her and many other leaders in the company.  Unlike Jake, she accepts that it’s not about her as an individual, even though it has individual consequences for her.  With coaching, she doesn’t take it personally.  She doesn’t like it any more than Jake does, but she can step back and plan her tactics thoughtfully.  How can she defend herself?

First she asks if there’s anything she can do to become one of the new team.  The answer is, “No.”  She doesn’t like what’s happening, so she finds out if they’re violating any protected categories.  Are they going after people on the basis of gender, age, race, religion, disabilities, etc?  No, it’s the new broom sweeping clean.

She doesn’t want bad evaluations on her record, so she makes them an offer: “If you give me good evaluations, recommendations and severance while I look for another job, I’ll go quietly and gracefully in a shorter time than it will take you to force me out.”  They agree.  They just want her gone as soon as they can and with as little fuss as they can.  With a good recommendation, Amy rapidly gets a better job as part of someone’s new team.  The severance enables her to get double pay for a few months.

Notice Amy’s sequence:

  1. Don’t take it personally and defend yourself by thinking tactically.
  2. See if you have a legal grievance.
  3. If the deck is stacked against you, plan to leave with good recommendations.
  4. Bargain for time to get a better job with people who appreciate you.

Jake needs to change how he looks at it so that he can change his impossible goals - getting the bosses to see him as a worthy individual they should keep or leaving with them thinking he’s as good an employee as he really is.  They don’t care about his feelings or the truth about how he’s performed.  But they’d rather keep things civil and pleasant enough for them, and maybe squeeze a little work out of him or just squeeze him because they don't like the old team.

Amy is glad to be gone and happy at her new job.  Jake is still bitter.  That shows up when he interviews for new jobs.

I know it sounds unfair, but there it is.

What’s been your experience?

Good managers respond to their employees’ personal problems and the distractions of their major, joyous events, like weddings and births.  But what happens when a manager tries to be the therapist for a few underperforming and troubled employees, but fails to fix them? The managers, who go overboard and become therapists, focus their attention on a few employees who are having major internal problems.  These employees usually:

  • Can’t stand the stress of meeting deadlines or reasonable performance standards.
  • Are so involved in their personal problems that they can’t be counted on – or they can be counted on to drop the ball.
  • Blow up and attack their co-workers – overtly or by backbiting, rumor mongering or constant negativity.
  • Feel entitled to special treatment because they’re suffering

These managers think they’re sensitive and caring; not bullying, slave-driving bosses.  But actually, they’re caring only about a few of the staff, while they make the rest pick up the slack and put up with being used and abused.  Essentially, these managers are playing favorites: They managers care for a few employees while they victimize and bully the majority of their staff.  They sacrifice the many for the sake of the few.

Inevitably, turnover of solid performers increases.  I’ve seen 25 % turnover per year in these situations.  Inevitably also, these become hostile workplaces as frustration and anger increase.  New employees bail as soon as they can.  Performance also suffers as morale and teamwork plummet.

If these managers listened to evaluations by the majority of their staff, they’d get an earful.

These managers aren’t rescuers; they’re meddlers.  Most are difficult to turn around because they’re addicted to their role as meddlers.  But if they’re willing to look honestly at the mess they create, coaching and consulting can reverse the problems.  They can eliminate the high cost of their addictive meddling and the low attitudes of a few people on their staff.

What do you do if the person in the next cubicle constantly gives you the silent treatment, glares, ignores your requests for information, makes belittling comments in meetings, puts you down in public, spreads false gossip about you, takes credit for what you did, accuses you falsely of making mistakes, tries to rally other people to be nasty to you and cuts you down to your manager? Even worse, what do you do if that’s your boss, and he also yells at you, makes personal and derogatory comments in front of the rest of the team, gives you unreasonable projects or deadlines so you’ll fail, evaluates you dishonestly and harshly, and is relentlessly critical?

Women, just as much as men, create hostile workplaces by verbal abuse and emotional intimidation.  They may even be more sneaky and manipulative.

What’s happened to you?  And what can you do?

In her column in the New York Times, “When the Bully Sits in the Next Cubicle,” and her blog post, “Have You Been Bullied at Work,” Tara Parker-Pope gives statistics for how prevalent these behaviors are.  Statistics are cold, but the individual pain of being treated this way is very hot.

I use the term “stealth bullies” for the subtle, sneaky, manipulative, critical, controlling workplace bullies who don’t use physical violence.  Most people at work let this behavior fly below their radar.  If we recognized and labeled these people as bullies, we’d be energized to resist.

Instead, many people take part of the blame and suffer in isolation.  They feel helpless and hopeless.

On an individual level, I think the first key to resisting is to recognize and label the actions as bullying so you’re galvanized to resist.  Then find allies and shine a light on it.  Think tactically and understand you’re in a war.  Because laws won’t help much, you’ll have to find other levers to exert pressure.

I don’t spend much time analyzing why bullies do it.  We know the major categories: personal dislikes, using brutality or someone’s back as a stepping stone, and ego stroking (“If I put you down, I’m one up).  You could probably reel off a few more.  In general, the approach of understanding doesn’t help.

I see hostile workplaces, verbal abuse and emotional intimidation not only in medical, legal and academic environments, but especially in government offices, non-profits and public service.  In those areas, people are often afraid of “confrontation” or of making “judgments” (someone is a bully).  In those areas, the typical culture thinks that the best way to stop bullying is to educate and rehabilitate bullies instead of simply stopping them first.  That’s like telling a battered wife (or husband) to endure the brutality while her husband gets therapy.

The purpose of most workplaces is not to be a therapeutic community for their workers.  Set high standards and enforce them at all levels.  But if the people at the top won’t dedicate themselves to stopping harassment and bullying, you won’t be able to stop it.  That’s like schools in which principals and teachers won’t stop bullying.

As a coach, consultant and speaker, I encourage people to fight to win.  The book, “How to Stop Bullies in Their Tracks” and the CD set, “Eliminate the High Cost of Low Attitudes,” can help but it’s crucial to design tactics for your specific needs and the situation.

But if you can’t win, don’t stay in a place where the powers are out to crush you mentally and emotionally, or where your spirit will be destroyed.

Iris’s manager knows everything.  He bullies Iris and her co-workers by being right and righteous; he’s sarcastic and demeaning.  He destroys teamwork by his constant criticism.  There’s never a word of praise, only correction and put-downs delivered in a haughty voice.  Every sentence starts with an unspoken, “Well, stupid, you should know …” or an exasperated, “I’m so frustrated; you’re so incompetent.” He acts superior while he runs down each employee to the other managers or bigger bosses.  He lists their faults and every mistake they’ve ever made.  There’s never a word of praise for their many accomplishments.  He seems to enjoy making each critical, hostile remark.  He says that it’s for their own good; it’ll help them become perfect.

Iris feels chastised, like she’s a child being corrected by a harsh parent.  She’s worked at the company for 15 years; her boss for 5.

What do you think should she do about his bullying?

Iris’s manager’s style of leadership is like the statement attributed to Captain Bligh of the Bounty, “The beatings will continue until morale improves.”  His verbal abuse creates a hostile workplace and it destroys her confidence and self-esteem.  She wonders if there’s a kernel of truth in what he says.  She’s also afraid of protest because he is her boss and she should respect his position, confrontation is distasteful and she might lose her job.

Iris is in a tough spot.  Her boss is a well-known type.  First, he’s a know-it-all who enjoys putting down people.  Second, he’s also the town gossip, dishing the dirt on everybody.  Bullies like him rarely change because of pressure from below.  After all, he does know best.

Doesn’t he sound like some parents we all know who think that the best way to help their children is to pound them relentlessly and embarrass them in public?  Deep down, these merciless parents do feel self-satisfied and righteous. Know-it-all bullies and town-gossips sometimes change when there’s strong, consistent pressure from above.  The pressure must be coupled with, “Change or you’re gone.”  But Iris’s manager has made himself seem indispensible to the bigger bosses, so Iris will have some difficult choices:

  • Be as straightforward as she can with the bigger boss, knowing that her manager will find out and try to get her fired.
  • Go to the bigger boss with most of the team, in hopes that the weight of numbers will sway the bigger boss.
  • Find a bigger boss that she thinks will act wisely and keep her from getting terminated.
  • Transfer to another department or look for another job – which is hard since Iris’s been there 15 years.
  • Take it as best she can until she retires.

Iris should realize that her manager will take whatever she does as mutiny and will try to strike back.  I’ve rarely seen know-it-alls and town-gossips change.  Iris’s in a tough fight.

Coaching and the book, “How to Stop Bullies in Their Tracks,” helped Iris see her boss as a bully.  She realized how skilled she was at work and that she could get other jobs.  She refused to waste 8 hours a day for the rest of her life in workplace-hell.  Her determination and courage soared.

She used the five-step process and decided to go to the big boss.  But the big boss only gave Iris a lecture on how valuable Iris’s manager was.  The big boss wouldn’t even let Iris make her case.

Two bullying bosses were two too many for Iris.  She resigned.  She was surprised when she rapidly received a number of better job offers.

Iris said that the big inspiration for her came when she had a name for what was happening – “bullying.”  That freed her from her self-imposed restraints.  She said that she felt the weight of the world lifted from her shoulders.  She now feels free and alive like she hasn’t for years.

I think that self-esteem begins with actions.  Strategic action (whether it works out the way we hope or not) increases confidence and self-esteem.  Iris got herself out of a situation that she couldn't change.

She was successful.  Notice I say that without any knowledge of the future – whether her new job will be better in the long run.  Success is measured by the right actions you take, not by how wonderful it works out each time.  In the long run, as you keep taking the right actions every day, you'll get more of the results you want.  And your personal and work space will have fewer bullies to bother you or waste your time.
