In an article in the New York Times on May 9, 2009, “Backlash: Women Bullying Women at Work,” Mickey Meece describes numerous cases of women bullying women at work. Of course, women abuse, harass and sabotage other woman at work, just like men do to each other.  Sometimes they’re overt and sometimes they’re stealthy, sneaky.  Isn’t that your experience?

More important than distracting questions and considerations about how much they do it, why they do it or do they do it more or differently than men, are:

  • Do you recognize the early warning signs of bullies?
  • Do you know how to stop them skillfully?

Women often say that other women aren’t as overt about bullying; they’re more likely to be stealth bullies.  Some use tactics that are sneaky, manipulative, backstabbing; some form cliques and start rumors or demeaning put-downs; some pretend to be friends and bad mouth you behind your back; some are negative, whining, complaining “professional victims;” some are passive-aggressive.  And some can be nit-picking, control-freaks just as much as men.

How about Meryl Streep and other unsavory characters in “The Devil Wears Prada?”

Some are splinters, rotten apples and cancers – at all levels in your organization.  Just like men who bully.

As I show in my books and CDs of case studies, “How to Stop Bullies in their Tracks” and “Eliminate the High Cost of Low Attitudes,” bullies are not all the same, but their patterns of behavior, their tactics, are the same – whether they’re men or woman.  That’s why we can find ways to stop them.

Ignoring the problem or begging, bribery, appeasement, simply reinforce low attitudes and behavior at all levels.  A major part of the problem are conflict-avoidant leaders, managers and co-workers who think that if we all talk nicely to each other or try to make bullies happy, they’ll stop bullying.

If we don’t stop bullies, they’ll think we’re easy prey.  Like sharks, they’ll just go after us more.

When women and men learn how to stop bullies in their tracks, we develop strength of character, determination, resilience and skill.  We need these qualities to succeed against the real world bullies they face – men or women.

Of course, individual coaching will help you design tactics that fit your specific situation.

Often, the strong and clear voice of an outside consultant and coach can change these behaviors or empower managers and staff to remove these bullies.  I’ve often helped companies and even non-profits and government agencies create and maintain behavioral standards (team agreements, ground rules for professional behavior) that promote productivity.

A recent article in the New York Times illustrates attempts of one middle school of privileged kids in Scarsdale, New York, to teach empathy for those less privileged.  The less privileged included examples from great literature, of old, disabled and autistic people, and even of those students who didn’t get invited to last weekend’s social activities by the “in-crowd.”  Similar efforts are being considered by many other middle and high schools. Can such programs succeed?  Should schools engage in social engineering?

Education, in the root of our word and from its earliest time, was based on “cultivation” in the sense of cultivating a crop of good and virtuous citizens capable of leading a society that does good and supports the virtue of all citizens.  Leading was usually the vocation of only the privileged.  Education of the less privileged also emphasized creating good and virtuous citizens, but was focused more on what we might call vocational training for productive labor.

We can’t convert all schools – elementary, middle or high schools – into strictly vocational training and expect to produce good and virtuous citizens, capable of self-government.  In our democratic society, we treat all kids as privileged in the sense that they get training in virtue and being a good citizen.  They all also have the potential of serving at the highest levels of government, instead of such service being the privilege of only those born to privilege.

Empathy is a necessary element of being a good citizen, as well as a necessary component of great leadership and management.  For example, it’s one of the leadership and management training sets promoted by all business schools.  And the current economic recession or depression has a large component of greed and unethical and un-empathetic behavior at its core.

Parents should be teaching empathy to their children even before they’re developmentally capable of it, instead of thinking that a course as part of an M.B.A. training will ever do any good.  Since many parents don’t teach empathy, and also in support of those who do, I’m glad that elementary and middle schools are intentionally making that a part of the curriculum, in addition to academic subjects.  The key to teaching empathy and virtue is the character of the teacher, not the syllabus or lesson plan.

But teaching at home and in programs at school can’t be expected to solve the problem for every one, even though results in schools in the south Bronx are also encouraging.  Many children and teenagers will get it; others won’t.  One of the most famous examples of the impossibility of teaching everyone is Alcibiades, a brilliant, rich boy taught by Pericles at home and Socrates at school, who grew up to be unethical, unscrupulous and un-empathetic.

Humans do have free will, but that doesn’t man we stop trying to teach them.  We simply try with our eyes wide open.  Even in Scarsdale, as the article says, “mean girls are no less mean, and the boys will still be boys.”  Also, there’s still “name-calling, gossip and other forms of social humiliation.”  Bullies and bullying will always exist.

But now the schools make clear that such behavior is frowned upon.  Punishing it can be very difficult because it’s such a tricky area to find appropriate responses.  However, the clarity with which we label uncaring and unacceptable behavior gives every student a clear chance to judge the perpetrators and decide whether to try to join the in-crowd, ignore them or stand up for the students who are targeted..

We can’t and shouldn’t count on schools to protect our children from hurt feelings all the time.  We must help our children know what’s important to them and whose opinion matters to them.  We must also help them develop the inner grit and resilience to know how to protect themselves from verbal harassment as well as from physical abuse.

In her article in the Wall Street Journal, “When women derail other women in the office,” Rachel Emma Silverman comments on Peggy Klaus’ article in the New York Times, “A Sisterhood of Workplace Infighting.” Both discuss an estimate that female office bullies who commit verbal abuse, sabotage performance or hurt relationships, aim at other women more than 70% of the time.  Both discuss the psychological reasons why women hurt other women and why they don’t protect them.

A new pseudo-scientific and misleading study has been reported on by the Wall Street Journal, “No Easy Answer for Protecting Kids Online” and the New York Times, “Report Calls Online Threats to Children Overblown.” I’m sorry the headlines on this article allow people to draw the wrong conclusions, like “Threats exaggerated.”  It’s a mistake to base decisions on comparisons stating that cyberbullying isn’t much worse than other bullying.  A study that concludes that there’s no easy solution is a waste of time and money.

Of course there’s no easy solution.  No one is really dumb enough to think there’s an easy solution.  No amount of software will make the internet any safer than giving your money to Bernard Madoff or crossing the street.

Ignore the pseudo-science of the report.  Instead, pay attention to our individual kids and teach them that “friends” on social networking sites aren’t really friends, they’re merely virtual contacts; no matter how sympathetic they sound or how friendly they claim to be.  Obviously, dealing with malicious and vindictive virtual people (kids or adults) is much more difficult than dealing with people face-to-face.  And we all know how difficult that can be.

Remember the adults who encouraged a teenager to commit suicide.

Cyberbullies and predators on social networking sites are with us.  Of course we’ll find some software to help track down malicious rats and sexual predators, but we can never guarantee safety in the real world.  Striving for absolute safety is the wrong approach.

There are no safe environments.  That was the message I always got from reading the great hero stories when I was growing up.  And each tale challenged me to prepare myself for similar dangers.

Schools and the real-world have never been safe.  I remember a biography of Harpo Marx (remember the Marx Brothers).  He went to school for one day.  The kids threw him out the window (first floor).  He came back in.  They threw him out again.  After the third time he didn't go back in.  And never did again.

Schools and social networks are testing grounds for the real world.  And the real world is not and should not be safe.  Facing risks and danger helps us develop good sense, good character and the qualities necessary to survive.

Imagine growing up on a farm, in the wilderness or in the middle ages.  Not safe.  I grew up in New York City.  Not safe.  Millennia ago we had to learn what a saber-toothed tiger’s foot prints looked like and how long ago they were left.  The world still requires survival skills, even if different ones.

As parents, we have the responsibility to monitor and guide our children and teenagers.  Of course kids will object.  How many of us thought our parents were right when they tried to limit what we wanted to do?  As parents, we must be wise enough to know more about the dangers of the real world than they do and strong enough to stand up to their anger.

We must teach children how to face the real world in which they’ll meet bullies all their lives, even if our children are small and outnumbered.  That’s independent of the type of bullying – cyberbullies, physical bullying or verbal harassment or abuse.

As I show in my books and CDs of case studies, “How to Stop Bullies in their Tracks” and “Parenting Bully-Proof Kids,” bullies are not all the same, but their patterns of behavior, their tactics, are the same.  That’s why we can find ways to stop most of them.

When children learn how to stop bullies in their tracks, they’ll develop strength of character, determination, resilience and skill.  They’ll need these qualities to succeed against the real world bullies they’ll face as adults.

In his article in the New York Times on December 5, 2008, “In Defense of Teasing,” Dacher Kelter writes in defense of teasing.  A section of his article has been widely quoted, “The reason teasing is viewed as inherently damaging is that it is too often confused with bullying. But bullying is something different; it’s aggression, pure and simple.  Bullies steal, punch, kick, harass and humiliate.  Sexual harassers grope, leer and make crude, often threatening passes.   They’re pretty ineffectual flirts.” I think he’s missing the crucial point that helps you decide when teasing is bullying and when it’s not.  And it’s really simple. When two people agree to tease and know the limits and boundaries, teasing can be a lot of fun.  And even allow things to be said in a friendly way that might be hard to say or hear in other ways.

But when only the “teaser” wants to tease, but the “teasee” doesn’t want it, then it’s bullying.  And the effects on the “teasee” can be quite damaging if the “teasee” does rise up and stop it.  When the “teasee” stops it, he or she grows much stronger in character, courage and skill.

That simple guideline is the same for teasing between adults as well as teasing of and by children or teenagers.  It’s also the same for teasing at work.

You know how you feel when someone has crossed the line with you, but how to tell when you’ve crossed the line?  Usually the other person’s baffled, hurt or angry expression will tell you.

It’s that simple.

I give examples of how to deal with unwanted teasing in my book “Parenting Bully-Proof Kids” and the CD set “How to Stop Bullies in their Tracks.”  Of course, we coaching can help you design tactics that fit your specific situation.

What do you do if the person in the next cubicle constantly gives you the silent treatment, glares, ignores your requests for information, makes belittling comments in meetings, puts you down in public, spreads false gossip about you, takes credit for what you did, accuses you falsely of making mistakes, tries to rally other people to be nasty to you and cuts you down to your manager? Even worse, what do you do if that’s your boss, and he also yells at you, makes personal and derogatory comments in front of the rest of the team, gives you unreasonable projects or deadlines so you’ll fail, evaluates you dishonestly and harshly, and is relentlessly critical?

Women, just as much as men, create hostile workplaces by verbal abuse and emotional intimidation.  They may even be more sneaky and manipulative.

What’s happened to you?  And what can you do?

In her column in the New York Times, “When the Bully Sits in the Next Cubicle,” and her blog post, “Have You Been Bullied at Work,” Tara Parker-Pope gives statistics for how prevalent these behaviors are.  Statistics are cold, but the individual pain of being treated this way is very hot.

I use the term “stealth bullies” for the subtle, sneaky, manipulative, critical, controlling workplace bullies who don’t use physical violence.  Most people at work let this behavior fly below their radar.  If we recognized and labeled these people as bullies, we’d be energized to resist.

Instead, many people take part of the blame and suffer in isolation.  They feel helpless and hopeless.

On an individual level, I think the first key to resisting is to recognize and label the actions as bullying so you’re galvanized to resist.  Then find allies and shine a light on it.  Think tactically and understand you’re in a war.  Because laws won’t help much, you’ll have to find other levers to exert pressure.

I don’t spend much time analyzing why bullies do it.  We know the major categories: personal dislikes, using brutality or someone’s back as a stepping stone, and ego stroking (“If I put you down, I’m one up).  You could probably reel off a few more.  In general, the approach of understanding doesn’t help.

I see hostile workplaces, verbal abuse and emotional intimidation not only in medical, legal and academic environments, but especially in government offices, non-profits and public service.  In those areas, people are often afraid of “confrontation” or of making “judgments” (someone is a bully).  In those areas, the typical culture thinks that the best way to stop bullying is to educate and rehabilitate bullies instead of simply stopping them first.  That’s like telling a battered wife (or husband) to endure the brutality while her husband gets therapy.

The purpose of most workplaces is not to be a therapeutic community for their workers.  Set high standards and enforce them at all levels.  But if the people at the top won’t dedicate themselves to stopping harassment and bullying, you won’t be able to stop it.  That’s like schools in which principals and teachers won’t stop bullying.

As a coach, consultant and speaker, I encourage people to fight to win.  The book, “How to Stop Bullies in Their Tracks” and the CD set, “Eliminate the High Cost of Low Attitudes,” can help but it’s crucial to design tactics for your specific needs and the situation.

But if you can’t win, don’t stay in a place where the powers are out to crush you mentally and emotionally, or where your spirit will be destroyed.

What would you do if you were the principal of a school in which a boy’s brother records on his cell phone camera the boy getting out of the car, walking up to an unsuspecting Billy Wolfe waiting at a bus stop, punching him hard enough to leave a fist-size welt on his forehead and then showing the video around the school? What would you do when Billy gets beaten up in the bathroom or on the school bus or in shop class or in Spanish class or has a harassing facebook page directed at him?  What would you do if that violence and brutality went on for three years?

What would you do if you were the parents of the bullies?

In his column in the New York Times, “A Boy the Bullies Love to Beat Up, Repeatedly,” Dan Barry documents what really was done.  In Fayetteville, Arkansas, the authorities did nothing at all or nothing effective.  Mostly, they said it was Billy’s fault.  They blamed the victim.  The school bus incident was on tape but the Principal suspended Billy and only days later watched the tape and showed Billy’s parents that their son was innocent.

Because the authorities and administrators didn’t stop the bullies, it went on three years and it’s still going on now.

Of course, the school district mouths platitudes about a program to promote tolerance and respect, and protecting the identity of the perpetrators.  They try to convert bullies, but they don’t stop bullies first.  The district doesn’t want to get sued.  That seems more important than doing anything effective.  Maybe they’ll do something if Billy’s parents sue the district.

The kids at school all know what’s going on.  They know that the legitimate authorities have turned their backs and given the bullies a free hand.  When the responsible authorities allow bullies to control the turf, they allow violence and scape-goating, harassment and brutality.

Billy may have tried to fight back, but that doesn’t make him the problem.  That just makes him one child against a gang.  And with the size disparity that often happens in middle school and high school, he can’t win without adult help.  When his parents went to the schools, way back at the beginning when it was only threats, the district wouldn’t act.

Billy needs to be extremely resilient in order to graduate and create a better life for himself.  Otherwise he might end up like the cyberbullying suicide case that was in the news a while ago.

I’m sensitive to principals that don’t protect the victims because I’m from Denver.  Remember Columbine High School.  Have those ignorant, cowardly principals in Fayetteville not learned anything.  There are many schools in the country in which bullying isn’t tolerated because the principals won’t tolerate it and, therefore, their teachers and staff won’t either.  And they’re bound by the same laws as in Fayetteville.

Shame on those adults.  They have shamed their community.

If I was Billy’s coach, I’d encourage him to stay strong on the inside and keep fighting, no matter what happens on the outside.  Have the grit to thrive despite adults who fail!
