The key to cultivating the next leaders of your organization is to work every day to help the candidates get what they need in order to make their next steps.  By “cultivation,” I mean gardening – not training, grooming or developing.  Cultivation takes time, sunshine, water and manure. You should require candidates to make the same investment of themselves.  Any potential leader who isn’t willing to do that should be removed from your list.

Sometimes the next steps are easy – mastering and demonstrating specific skills.  The methods for learning may also be easy – training and practice.

More often, though, it’s not that easy.  The biggest challenge is mastering more difficult people skills – for example, making necessary adjustments of personal attitudes, learning how to lead different types of individuals.  You will have to weed out individuals who have poor attitudes – negative, defensive, arrogant, righteous, narcissistic, abusive bullies.

Many small business leaders concentrate on what they’ve been told they need to do in the workplace: develop vision and goals, bring in new clients, oversee daily details and monitor monthly earnings. Their meetings focus on tasks and tactics, on the urgent and daily business.

Since they don’t take time to cultivate their leadership team, they end up complaining that their candidates aren’t stepping up.  But cultivating the personal capabilities and people skills of the individuals they depend on is their most important task.

Managers of leadership candidates can play crucial roles without overburdening their schedules.

The key is offering yourself and your time – continuously, honestly and frankly.  Give up your excuses for not doing this personal, on-going mentoring, such as “too busy, don’t like emotion and personal interactions, I’m a big picture person, the worthy people will learn by themselves.”

If you keep putting off cultivating, you’ll continue being overwhelmed.  And you’ll wonder why your best people don’t develop – or why they quit.

Leaders set the tone for the whole workplace.  Like a deadly infection, your emotions and reactions are catching.  Generals who panic will create panicky troops.  It’s the same at work. No, you can’t be yourself if you overreact to sudden changes, crises, bad news or big mistakes.  Your team will also overreact and blow it if you act:

  • Agitated, panicky.
  • Discouraged, negative, hopeless, helpless.
  • Stubborn, stuck.
  • Defensive, harassed, victimized, paranoid, abused, explosive, bullying.
  • Thrilled by a desperate adrenaline rush.

Over reactors always have excuses for why they must react the way they do.  But remember the fire drill that every public figure, including athletes and celebrities, must learn in order to be followed – keep your head, have fortitude, persevere.

Don’t get sucked into any situation as if it’s life-or-death, no matter how important you’re afraid it is.  Step back, put it in a long-term context that restores your spirit, and start thinking and strategizing.

Sometimes a walk around the block is enough; sometimes you have to talk it out in order to see the big picture; sometimes you simply have to give up fear and control, and just go for it.

The ultimate goal of all the methods is that you rally yourself so you can rally the troops, no matter how bad the situation appears.

An effective attitude begins with, “We can handle this. Here’s my plan.”  Or you first go to the appropriate leaders, develop the best plan you can and then spread it to the troops.

You need a plan, but you don’t need a perfect, 10-year plan.  Don’t become immobilized by over planning.

By the way, “all-staff” meetings carry an underlying message of overreaction – unless there’s been a public disaster and everyone needs to see the leader calmly, energetically and resolutely explaining the plan for dealing with the situation.

Otherwise, have the manager of each team champion the plan with determination.

Practice courage and strength by taking on challenges and risks.  Be capable of rallying yourself from setbacks and handling seemingly overwhelming crises, or let someone else lead in the face of adversity.

There is an upside; leaders can also set the tone for the good.  Like inherited immunity, calm, vigor and stamina are also catching.  When you’re spirited and resolute, you’re testing everyone else.  People who continue overreacting have to be weeded out before they infect your workplace.

Turf wars are a well-known fact of life in many organizations.  Lesser known, but far more destructive, are positioning wars – struggles by two or more opponents for the top spot in an organization. Turf wars aren’t any fun.  But they’re mostly defensive – people trying to protect their turf from encroachment by a real or imagined rival.  Positioning wars are far more aggressive and destructive.  They involve a fight to become No. 1 immediately or, at least, the heir-designate to whoever’s in charge now.

Turf battles often lead to bureaucratic slowdowns.  Positioning wars can ruin the very kingdom being fought over.

Imagine the consequences when two powerful, competent princes, who run different operational units, fight to determine who’ll inherit when the king retires:

  • Political in-fighting takes precedence over vision, mission, productivity or clients.  Good staff stops trying to make a productive difference.  Meetings degenerate into skirmishes.  Soap opera flourishes.
  • The princes circle each other like birds of prey seeking to uncover hidden agendas. Unofficial power centers are established.  The princes’ teams reflect their antagonism.    They focus on the faults of the other team and the hidden meanings behind looks, words and deeds.  They score trivia points by publicizing the other faction’s setbacks or their own minor victories.
  • Innocent bystanders aren’t safe.  Neutral parties are inevitably drawn into choosing sides. Tension and terror activate childhood coping strategies.  Everyone watches their words more carefully than their productivity.
  • Bad apples suck up to each prince looking for protection and power.  Slackers try to turn their protector against managers who pressure them to be more productive.
  • Previously productive people become double agents or assassins.  Even within teams, suspicion prevents aligned, concerted effort.
  • Clients are ignored or entangled in alliances.

Positioning wars are even more debilitating if the princes had previously been able to work together effectively.  Most people don’t adapt effectively to the dramatic change in environment.  They’re blindsided, feel victimized and waste time bemoaning their undeserved fate.

Competition stimulates creative juices and inspires outstanding achievement.  But cut-throat, internal war inevitably scorches the land.  If you’re still the king, act decisively to aminimize destruction from the princes’ fighting.

Positioning wars create the same symptoms. Performance decreases.  Behavior sinks to the lowest level toleratedNarcissists, incompetent, lazy, gossip, back-stabbing, manipulation, hostility, crankiness, meeting sabotage, negativity, relentless criticism, whining, complaining, cliques, turf control, toxic feuds, harassment, bullying and abuse thrive.  Power hungry bullies take power.

Don’t waste your valuable people time on slackers.  You won’t make things better being a peacemaker.

Begging, bribery, endless praise, appeasement, endless ‘second chances,’ unconditional love and the Golden Rule usually encourage more harassment, bullying and abuseStop emotional bullies and stop bullying.

High standards protect everyone from unprofessional behavior.  You can learn to eliminate the high cost of low attitudes, behavior and performance.

All tactics are situational.  Expert coaching and consulting can help you create and implement a plan that fits you and your organization.

What can you do if:

  • Teachers, principals and school therapists are the bullies but they won’t admit it?
  • Teachers, principals and school therapists minimize school bullying or won’t believe that your child is being bullied?
  • Bosses won’t stop bullies in the workplace?
  • The police won’t stop bullies at home?

The first step is always to document – that’s called “getting compelling evidence.”

But how?  Modern technology puts getting evidence in the hands of everyone.

For example, as reported by the Huffington Post, “Stuart Chaifetz sent his 10-year-old son to New Jersey's Horace Mann Elementary School wearing a hidden audio recorder.  The move came in reaction to accusations from the school that his son Akian was having ‘violent outbursts,’ including hitting his teacher and teacher's aide -- claims that Chaifetz claims are against his son's "sweet and non-violent" nature.  Akian, who has Autism, returned with a tape containing hours of apparent verbal and emotional abuse from his classroom aide and teacher -- whom Chaifetz identifies as "Jodi" and "Kelly" -- a recording which his father later published on YouTube.”

“As the tape continues, the teacher and teacher's aide's behavior turns from inappropriate to cruel.”

Also, “This was the case for parents of a special needs student at Miami Trace Middle School in Ohio, who sent their daughter to school with a hidden tape recorder last fall after the girl repeatedly complained about teacher bullying.  The revelation was shocking: the educators on the recording called the child lazy and dumb, and forced her to run on a treadmill with increasing speed.”

In those cases, the teachers were bullying the students.  But the same method would be effective for gathering evidence about other kids who are bullies and for stopping bullies at work and at home.

It’s hard to ignore that kind of evidence, even for do-nothing principals who want to look the other way, who won’t stop bullying.  Those negative, do-nothing principals are usually a major factor in suicides of victimized kids.

Those teachers and principals will need to be forced before they’ll do anything.  You won’t make things better for your child by being a peacemakerBegging, bribery, endless praise, appeasement, endless ‘second chances,’ unconditional love and the Golden Rule usually encourage more harassment, bullying and abuseThese incompetents may initiate processes but they won’t do the difficult work of getting results.  They won’t stop emotional bullies or physical bullying.

The take-home message is always to give the responsible authorities a chance, but if they don't do their jobs to stop a pattern of school bullying, solve the problem yourselfDon't be a victim waiting forever for other people to protect you.  Use your own powerSay “That’s enough!”  Say “No!” Stopping bullies is more important than never using violence.

I’m not a lawyer.  Check your state laws about what you’re allowed to do to get evidence in secret and what’s illegal.

The steps are:

  1. Get evidence.
  2. Get a lawyer.
  3. Get publicity.
  4. Get a law suit started.

Mean girls, like mean guys, can make middle and high school a wounding, scarring misery for many kids. We’d expect elementary school friendships to change as girls develop different interests in boys, studies, athletics, music, art and science at different rates – especially interests in boys.  We’d expect old friends to drift apart.

But the verbal, mental and emotional consequences of put-downs, teasing, taunting, cutting-out, ganging up, harassment, hazing, bullying and abuse can be devastating.  Scars can last a lifetime.

Alicia and Cory were best friends for years but in middle school, Cory changed.  She became boy-crazy and Tammy became her best friend.  Alicia wasn’t interested in boys at that time so she and Cory started drifting apart.  Nothing unusual or wrong with that.

But Tammy made it a problem.  She and few friends targeted Alicia and insisted that if Cory wanted to be Tammy’s “best friend,” Cory had to join in the attacks on Alicia.  Cory didn’t resist.  As soon as Cory gave in, Tammy upped the stakes and kept making Cory be more and more vicious in order to join the gang.

Alicia had never done anything bad to Tammy or to Cory.  Neither would talk with Alicia about why Tammy had singled her out.  Tammy was simply a bully; each year in school she aligned herself against a scapegoat who she used to rally a clique around her as a leader in devising more and more cruel attacks.  This year was simply Alicia’s turn.  Since nothing bad happened to Tammy during her years at school, she didn’t see any reason to stop.

When Alicia talked with Cory, Cory cried, but didn’t stop her attacks.

What can Alicia and her parents do?

  1. Alicia didn’t talk about the bullying but her parents could tell there was something very wrong.  They dragged it out of Alicia.  They could understand Alicia and Cory’s different interests and growing distance, but they were appalled that an old friend was so vicious toward Alicia.
  2. Alicia’s parents talked to a teacher who confirmed the level of abuse but said she was helpless because it was all verbal and the school had no policies or programs in place and her principal didn’t want the subject of bullying brought up.  The teacher also told them that Tammy’s parents had been spoken with the previous year for attacking a different girl, but since Tammy was winning and feeling good, her parents didn’t see any reason to stop her.  In the long-term, Alicia’s parents knew they had to fight for a strong anti-bullying program and probably a new principal but that didn’t help resolve the immediate problem.
  3. Alicia’s parents knew Cory’s parents very well so they decided to talk with them.  They didn’t know Tammy’s parents so they did not approach them.  Cory’s parents were upset at their daughter, but after lengthy discussions they decided to minimize the bullying. They said that Alicia would have to deal and they were happy that Cory had gotten in to a popular crowd.
  4. While Alicia’s parents were exploring other avenues, like talking to the district administrator, they knew that their immediate task was to help Alicia develop an attitude that would diminish the emotional hurt.  They knew that kids who took the put-downs to heart usually suffered all their lives.  More than the crying, loss of appetite, falling grades, sleepless nights, negative self-talk, anxiety, blame, shame and guilt, low self-confidence and self-esteem, and depression and maybe even suicidal tendencies often followed such relentless attacks.  Indeed, Alicia had begun to take the viciousness personally.  She wasn’t ugly but she wasn’t beautiful; she was skinny and she hadn’t started developing breasts yet; she was good-natured and social but not in the clique of the most popular girls.  She began to think that there must be something wrong with her because she was picked on and didn’t know how to fight back – being nice, appeasement and following the Golden Rule hadn’t helped.  Since the adults didn’t protect her, she thought that maybe there really was something wrong with her and she’d be a loser and alone all her life.  Her parents and family loved her but maybe, she thought, in the outside world, she’d be victimized for life.
  5. Alicia’s parents decided to focus on helping her turn around her thinking.  She had thought that since she was evidently failing Cory and Tammy’s tests for friendship, she must be doing something wrong and there was something wrong with her.

The big shift came when Alicia decided that she was really testing them.  She decided that there was nothing wrong with her; Tammy, Cory and their friends were simply jerks.  She decided that Cory, Tammy and the others were stupid and insecure, and needed to put someone down in order to feel good.  And that her old friend Cory was especially weak and ignoble.  They had failed Alicia’s test of who she wanted to be friends with.  She didn’t want to be friends with people who acted that way.

Alicia was not one to fight back with fists, arguments or even sarcasm.  The tactic that fit her personality and comfort zone was simply to mutter “jerks,” laugh with scorn and walk away with her head held high.  And she remained laughing and happy because she knew who the losers were.  While that infuriated Tammy, Cory and the others, there were a number of other girls who responded to Alicia’s attitude of confidence and self-esteem, and to her smile and good cheer.  She slowly collected her own clique of friends.

Alicia also built a mental movie of a future in which she was loved and had a loving family.  She could see that she looked like her mother, who’d married her handsome father and that they loved each other.  She had hope that she could also do as well.  Therefore, she also judged the boys who circled around Tammy and Cory as jerks.  She knew they weren’t good enough for her.  Her self-esteem and confidence grew.  Other kids noticed that she seemed more secure and sure of herself.  Since she was nice and friendly, many wanted to be friends with her.

Alicia also realized that she would not want to be friends later in life with most of those middle school kids.  As much as they had seemed important to her before, she decided that she’d make her own life, following her own interests so any middle school friends were probably temporary.  That took much of the sting out of Tammy and Cory’s continuing scorn and harassment.

What Alicia’s parents did to try to rally the principal and district administrator is a different story.  Typically, when harassment or abusive behaviors, and bullies are tolerated at a school they do not remain as isolated incidents, they become typical patterns of behavior.  Therefore, there were many other kids in Alicia’s position of being harassed and targeted by other bullies.  But how Alicia’s parents rallied them is also a different story.

The important story here is that through personalized coaching, Alicia started a life of testing the world.  She took charge of her attitudes and feelings, increased her self-confidence and self esteem, and changed her life for the better.  In so doing, she took charge of her actions and her future.

In her New York Times article, “Web of Popularity Achieved by Bullying,” Tara Parker-Pope describes increased bullying used by social climbers trying to become popular.  As they near the top, these climbers increase harassment, bullying and abuse, especially cyber bullying, in order to increase their popularity by crushing those slightly above and below them.  The studies claim that at the uppermost levels of the “in crowd,” bullying between peers decreases.  Of course, everyone feeds on the little fishes when they want. According to the study, it’s all about increasing social networks and status.

Bullies always have many reasons, excuses and justifications for their actions.  The important thing is to look past all the reasons and not focus on one type of bullying.  Instead, the important thing is to stop every type of bullying.

If left unchecked people will repeat a pattern of successful bullying all of their lives.  Bullies who succeeded because they weren’t stopped when they’re young, simply keep bullying their way up the adult ladder of popularity, power and success in the workplace and in personal life.  Why would a bully or predator tinker with a strategy that’s been successful?

Similarly, kids who have been victimized will often feel helpless, unprotected, unskilled and inept all their lives.  The self-bullying negativity, perfectionism, shame, blame and guilt lasts forever.  The loss of confidence and self-esteem remain.  They’ll have increased depression and suicides.  They’ll tend to be victimized at work and at home.

Of course, we need laws to set good standards; we need strong programs that involve all students in being witnesses who speak up for high standards; we need teachers, principals, counselors and district administrators who will act courageously.

It isn’t easy but it is clear.

With expert coaching and consulting, we can overcome the voices of our fears and self-bullying.  We can overcome childhood rules and simply take charge of our personal choices.  We can become strong and skilled enough to resist being coerced by bullies into doing what we don’t want.  We can look at individual situations and plan tactics that are appropriate to us and to the situation.

Sometimes toxic parents think they have us over a barrel even after we’ve grown up, gotten physically and financially independent, and started our own family.  They count on our loyalty to some ideal of “family” no matter how badly they treated and still treat us.  They count on our self-bullying and guilt.  They count on us still trying to jump through their hoops to win their love and approval...  They count on our fear that they’ll manipulate the rest of the family into thinking we’re ungrateful and bad.  And they often count on our enduring the verbal and emotional abuse so we can inherit our share of their fortune. Of course, I’m talking about those toxic parents who are still blaming everything on us and abusing us because “It’s your fault” or “You are selfish, ungrateful and don’t deserve any better” or “It’s your duty to do what they want in their old age.”  They’re the toxic parents who know our every weakness and sensitivity, and still poke them hard when they want too; still find fault with every little thing we do; still compare us unfavorably to someone else or to their standards; still criticize, belittle and harass us and our spouse and our children in public or they’re the sneaky ones who criticize, demean and denigrate us in private but pretend they love us in public so everyone thinks they’re wonderful, loving parents.

Of course, we’ve tried everything we can think of, but the negativity, harassment, criticism, blame, shame, bullying and abuse haven’t stopped.  We’ve tried to do exactly what they want, but it’s never enough.  We’ve apologized and pleaded with them to stop, but that just makes them act nastier.  We’ve gotten angry and threatened not to see them, but they broke down in such tears of distress we felt guilty or they blamed on us even more or they acted nice for a few minutes but, when we relaxed, they attacked us more about something different they didn’t like.

So what can we do now?

  1. For the sake of peace and quiet in the whole family, we could keep trying to endure the abuse while begging them to stop.  After all, we never know; if we only kept trying, if we only did enough, they might change.  Also, they might leave us in the will.  And it’d be our fault if we quit too soon.  Many people fly low until they have children and see their toxic parents either criticizing and emotionally abusing their children or belittling and criticizing them while being sweet to the grandchildren.
  2. We might continue objecting and arguing; enduring our frustration and anger.  Usually this tactic repeats endlessly and often spirals out of control.  Relentlessly toxic parents won’t admit they’re wrong and give up.  Eventually they’ll escalate and cut us out of the will.
  3. We might try withdrawing for a while; not seeing them, telling them we won’t return emails and calls, and then carrying through.  People usually shift from the first two tactics to this one when they see the effect of their toxic parents on their own children.  This tactic sometimes convinces nasty, mean, bullying parents that they’d better change their ways or they’ll lose contact with their grandchildren.  But the relentlessly toxic parents don’t care.  They’re sure they’re fine and they’re sure they’ll win if they push hard enough, like they’ve always won in the past.  So they don’t change and we go back to arguing or we give up or we finally respond more firmly.
  4. The next step is to withdraw for a long time, maybe forever – no contact.  It’s sad but we have to protect the family we’re creating from our own predatory parents.  It’s usually both scary and very exciting.  Most people, despite any guilt they feel, also feel a huge surge of relief, as if a giant weight or a fire-breathing dragon has been removed from their shoulders.  Our spouse and children may celebrate.  Get out of town, go on a vacation, turn the phones and email off.

What to expect and how to respond?

  1. They’ll attack when we withdraw.  Expect them to make angry calls and send hostile emails.  Save these on an external drive or a cheap recorder before deleting them.  They want to engage us, so do not engage endlessly and fruitlessly; no return calls or emails, no hateful or vindictive responses.  We’ve only gotten to this point because they haven’t changed after many approaches and warnings.  We might have to change our phone numbers to unlisted ones and change our email addresses.
  2. They’ll rally the extended family.  Prepare by making cue cards of what to say; no excuses or justifications.  Just tell the family what you said and did, and what you plan.  Ask them not to intervene.  Tell them we’d like to see them but only if our toxic parents are not present.  We’re sorry they’re caught in the middle but that’s life.  They do have to choose who to believe and what behavior to support.  Be prepared to withdraw from anyone who attacks or interferes.
  3. They’ll disinherit us.  When they can’t manipulate us through love, blame, shame and guilt, they’ll try greed.  If we don’t do what our toxic parents want right now, they’ll cut us out of the will.  Don’t be a slave to greed; it’s a deadly sin.  If we want to have a bully-free family life, we’ll have to make it on our own.  The real benefit is not merely ending the brutality, it’s the strength of character and the skills we gain when we make decisions for ourselves and chart our own course in the world.  We’ll end the negativity, stress, anxiety and depression usually caused by toxic parents.  We’ll develop the strength, courage, determination, perseverance and resilience we all need to make wonderful lives.  We’ll be able to express our passion and joy without cringing, waiting for the next blow to fall.
  4. We’ll have an empty space in our lives.  Even more than the empty physical space we’ll now have at the times when we used to get together with our toxic parents, we’ll have a huge mental and emotional space.  How many hours have we wasted thinking about our parents, worrying about the next episode, dreading what might happen next, agonizing over what to do.  We don’t have to do that any more.  Of course, being weaned from an old habit takes a little time.  We must be gentle with ourselves.  Focus on the freedom we now have.  Now we can think about the things we want to think about; not about pain and suffering, not about past failures.  Now we have space to bring into our lives people who will be part of the tribe of our heart and spirit.
  5. Our children will wonder why.  Tell the kids in a way that’s age appropriate.  Are we protecting them from the verbal abuse of their toxic grandparents or from lies that paint us as bad people?  They’ll want to know what’s going to stay the same.  Will they have fun, celebrate holidays, get presents, have extended family?

The most important lessons we offer our children are not through books and lectures.  Those are important, but the most important ones are the ones they see in our behavior when we’re models of behavior we want them to learn.

Be a model for them of someone who protects himself and them from anyone who would target them, even someone who’s close by blood.  Being close by behavior counts more than blood.  Show them not to be victimized even by blood relations.

Show them to how to be the hero of their lives.

Inept, unskilled or over-protective mothers sabotage their daughters. Almost all the women who’ve interviewed me on radio and TV or who’ve called in with comments have said that their mothers told them to rise above mean girls, to be nicer and kinder to bullies, to be nice because the mean girls were being bullied at home, to feel sorry for the bullies because they had low self-esteem or to simply forgive mean girls as a spiritual thing to do.

That’s bad advice; those methods don’t stop real-world bullies and mean girls.  Those mothers trained their daughters to be easy targets and victims.  Those grown daughters still bear the wounds and scars of being hurt and victimized while not being allowed or knowing how to defend themselves.

In addition, some over-protective mothers said that they’re home-schooling their daughters because they were bullied at school.  There are many good reasons to home-school children, but I think that’s not one of them.

The number one cause of daughters being bullied repeatedly and then growing up to be bullied adults in relationships and at work is well-meaning mothers who are philosophically opposed to fighting back verbally or physically or who are inept or unskilled at stopping bullies.  They make bullying a multi-generational problem by not teaching their daughters effective skills and techniques to stop bullies.

Of course we don’t throw our children into deep water and risk their drowning.  First, we teach them how to swim.  Everything I say also relates to fathers and sons.

So what can mothers do?

  • If you’re fearful and protect your daughters in a cocoon, you’ll create problems for them when they grow up. Don’t make being a victim into a multi-generational problem.  The fear they sense will lead them to think they’re weak, fragile and incompetent.  They’ll develop anxiety and low self-confidence and self-esteem.  They’ll be naïve and unskillful and, therefore, easy prey for abusers and predators in their adult love life, with friendships and at work.
  • Accept that you must educate and train your daughters to stop bullies skillfully. They won’t be able to function successfully in the real-adult world if you let them think that the whole universe is a safe place; that if they’re nice and loving all people will be nice to them in return; that treating people according to the Golden Rule will get kindness and consideration back; that they’ll be more spiritual if they forgive and rise above harassment and abusive behavior.
  • Teach your daughters that the real-world has predators and also teach them how to recognize bullies. Overt bullies are easy to recognize.  Also, teach them the early warning signs of stealthy, covert bullies and mean girls.
  • Teach your daughters how to stop school bullies individually – verbally and physically. Predators will misinterpret their kindness and offers of friendship as weakness and an invitation to abuse them more.  Teach your daughters techniques of increasing firmness to get bullies to stop or to get away from them.  Teach them how to rally their friends to help them.
  • Teach your daughters how to get adult help from you, school officials and police. Convince them that you can help if they’re targeted by cyber-bullies or if they witness cyber-bullying.
  • Be a model. Become skillful in stopping the bullies in your life – at home, at work, as a customer and in the school system.  Learn how to rally and support good principals and teachers, and how to make reluctant administrators protect your daughter.

If you’re over-protective or if you try to ignore, minimize or appease bullies, you’ll teach your daughter to do the same.  And she’ll grow up to feel just as helpless as you do.

Do better for your daughter.  Remember all the women who interviewed me and the mixed feelings they now have about their mothers.

State laws and school policies are necessary, but they’re not enough to stop school bullies.  The third necessary ingredient is the responsible people who are paid to make schools safe.  If teachers, psychologists and counselors, assistant principals, principals, district administrators and school board members don’t create effective school programs and don’t enforce the laws and policies, perpetrators will be freed and their targets will be victimized. According to the ABC News and investigative reporter Theresa Marchetta, Caitlin Smith was sexually assaulted in the final days of a summer program for incoming freshman at Englewood High School in a Denver, Colorado suburb.  The evidence seemed clear-cut and, indeed, a court recently found the boy guilty of unlawful sexual contact with no consent.

The school had suspended him for the last three days of the summer program but what happened when school started in the fall?

The story is titled, “District Policies Fail Teen Victim: Guilty Attacker Remains in School.”

In summary, the victim was ostracized and the perpetrator was allowed to roam free.

  • In order for Caitlin to be allowed to enter school, the vice principal had the Smiths sign a “No-Contact Notice” which reads, "You have been involved in an incident that may be criminal in nature," and suspects can not "harass, threaten, annoy, disturb, follow or have verbal/physical contact with any victim or witness in this incident.”
  • The perpetrator was immediately allowed back in school with Caitlin in the fall.  He did not sign a No-Contact Notice and was still allowed back in school.  This is despite a statement by Englewood Superintendent Sean McDaniel that, "I think that [the No-Contact Notice] would be a piece on the perpetrators side not on the victim’s side."
  • On Caitlin’s first day back in school, she was taken right back to the scene of the attack.  "They guaranteed they wouldn’t take me down that hallway. I was freaking out, crying, upset.  I didn’t want to go through, was closing my eyes,” she said.  School authorities asked Caitlin’s mother to keep her daughter out of school.  She reports that, "They're asking me to hold my daughter out of school and giving an education to a child [the bully] who shouldn't even be there."
  • To deal with such incidents, the Englewood School District has policies “which clearly states, multiple times, what happened to Caitlin was a ‘level one’ offense, ‘those which will result automatically in a request for expulsion to the superintendent.’”
  • When Marchetta asked Superintendent McDaniel, “Should a student be expelled or consider being expelled for having unwanted sexual contact with a student?" he replied, "Absolutely, no question.  Sexual contact?  I would expect an administrator to suspend with a recommendation for expulsion.  Then, that would land in my office.”  But he then admitted that the perpetrator was allowed to remain in school without even signing the No-Contact Notice and that now, over six months after the incident, he didn’t know what the principal was doing about the situation.
  • When Superintendent McDaniel was asked, “theoretically speaking, if it would ever be acceptable for a student accused of committing such an offense to remain in the population during the proceedings, he answered, ‘That’s a great question.  No,’ [he added], ‘In that scenario to just to turn the kid loose back in to the student population with no requirements, parameters?  No, I can not foresee a situation like that.’"  But he then admitted that the perpetrator was allowed to remain in school without even signing the No-Contact Notice.

Parents and students need to know what to do after such an incident:

  • Don’t hide; make a fuss.  Immediately go to the appropriate school authorities and the police.  That’s like we encourage victims to report rape immediately.
  • Don’t stop at being polite, sweet and docile; at being a “good girl.”  Immediately, find out what the school policies and state laws are.  Ask for what you need and be prepared with consequences for authorities who won’t act.
  • Find and rally other students and parents who have been harassed, bullied or abused – emotionally, sexually or physically.  If any other kids excuse the perpetrator’s behavior and tell you that you’re being too harsh or if any other kids hassle, threaten or bully you, report them.  Record evidence; that’s what cell phones are for.  Travel with your friends.
  • Give the school principal, therapist, district administrator and school board members one chance to act strongly.  Do they rally other students to protect you?  Do they deal swiftly with friends of the bully who harass you?  Don’t be put off by stalling tactics.  Be strong, brave and firm.  Read “Parenting Bully-Proof Kids.”
  • If the authorities won’t act, immediately get a lawyer skilled in both the pertinent laws and in how to bring media pressure to bear.  Plan an overall strategy and tactics.
  • Get an expert coach or therapist to keep your spirits up and to rally your strength and determination.
  • Don’t accept bullying; don’t take the blame.  In most cases the girl is not a “slut” or “whore” that others will call you.  It’s usually not your fault.  You should know that if the school authorities won’t act, they’re the problem, not you.  You don’t have to be perfect according to their standards in order for them to actively help you.  Don’t indulge in self-bullying.  Negative self-talk, blame, shame and guilt never help.  They only increase anxiety, stress and depression, and destroy confidence and self-esteem.  Don’t believe negative predictions; your life isn’t ruined and in 10 years you won’t want to be friends with your high school classmates – certainly not the hyenas who pile on.

Isn’t it amazing that this happened in a Denver suburb near where the Columbine High School shootings occurred?

As you can see, state laws and school policies are necessary to give principals and administrators the leverage to act safely without fear of law suits by bullying parents of school bullies.  But the responsible authorities must be willing to act courageously, energetically, skillfully and effectively.  When they don’t, laws and policies become scraps of paper, blowing in the wind of their excuses.

Since the principal and district administrator didn’t protect a target of such bullying and abuse, I predict that there have already been other incidents at Englewood High School and there will be in the future.  Bullies are predators.  They look for easy prey and they push the boundaries.  Once one hyena gets away with boundary pushing – darting in, ripping off some flesh and darting back safely – the rest of the pack will pile on.

In addition to the perpetrator and his family, the principal and district administrator have a lot to answer for.  I hope a public outcry focuses on them.

In this recession, lots of specific problems crop up that we moan and groan about.  But habitual whiners and complainers want us to wallow in their negativity even in the best of times.  In her article in the Financial Times, “Office moaners are something to groan about,” Emma Jacobs points out that habitual complainers can demoralize and depress any office. The skill to critically foresee potential problems and try to solve them is totally different from an endless stream of hostility, negativity and victim-talk.  Of course, good managers pay attention to comments from productive staff.

While occasional griping is a natural part of our lives, a Grump’s steady stream of bad attitudes coupled with attempts to prove that we should all feel as bad as he does, rapidly convert our sympathy into anger.

Negativity also promotes workplace divisiveness.  Moaners ostracize anyone who won’t join in and their continued focus on what’s unfair or wrong leads co-workers to focus also on what’s wrong at work instead of finding solutions or staying productive.

Although most people moan and groan for a while in response to specific situations, typically, you’ll encounter three types of habitual moaners:

  1. People who routinely feel discouraged, depressed and victimized, and just want to whine endlessly about how hard life is.
  2. Co-workers who batter you with their views about how bad the world or the company is.  You have to agree or you just don’t understand (“you fool”) or you’re one of the “oppressors.”
  3. Bullies who use moaning to take control and power.

The last category is sometimes surprising.  How can someone so victimized, negative and wimpy be a successful bully?

Moaning, complaining stealth bullies gain power and control when:

  • Well meaning people sympathize, agree and join their crusades.
  • Co-workers spend hours giving them sympathy instead of working.
  • Managers and co-workers start walking on egg shells around complaining bullies in order to make them feel good or from fear that their supporters will gang up on you because you hurt their feelings.

Behind this stealth bullying is the moaning bullies’ desire to control what correct behavior should be (“Those rotten people should do …) and their rules for how we should respond to what they see as major injustices.

So what can you do?

  1. Don’t hang out with negative people.  Leave the break room or sweetly remove them from your cubicle or office while saying, “I have too much to do right now” and turn to do it, or “I have so many deadlines, would you do this for me” and give them a simple task.
  2. Don’t debate with them.  They don’t want to change their minds.  Notice that if you win one debate, they rapidly come up with something else to moan about.  Their goal is to moan, not solve problems.
  3. Individually stand on your own ground.  You might say, “You’re right but that’s not important enough to waste much time on,” or “you’re right but that’s part of life so I don’t get upset about it,” or “you’re right but that’s too big for me to do anything about at this moment so I’d rather focus on the things that lift my spirit and energy.”
  4. At a workshop someone suggested what’s become my favorite.  With a straight face say, “My therapist says I can’t have any discouraging talk for seven days straight, so do you have any happy or uplifting things to tell me?”  This has worked every time.
  5. On your team, make team agreements or “Behavioral Ground Rules” against moaning, groaning, negativity or gossip.  Call it like it is.  Some teams even have “No Moaning” signs at their meetings.

Of course, we sympathize and support someone who is in a painful situation and needs a pick-me-up.  But don’t throw your sympathy into a bottomless bucket.  You’re not being paid to be anyone’s therapist and your organization is probably not a therapeutic environment for employees.

Of course the same could be said about whiners, moaners and complainers at home.  They’ll drag your energy down if you let them.  As Henry Adams said, “Even the gayest of tempers succumbs at last to constant friction.”  In your personal life, give whining complainers a chance to change or vote them off your island.

In his article in the Costco Connections, “Stop Hassling Me: Breaking the Cycle of Bullying,” Steve Fisher quotes Psychologist Izzy Kalman as saying:

  • “School anti-bullying programs don’t work.”
  • “I hate referring to kids as bullies.”
  • “Be nice to kids when they’re mean to you and before long they will stop being mean.  This is known as the Golden Rule and is the solution to bullying.”
  • “Don’t tell on kids who upset you.”
  • “Don’t get angry at kids who upset you.  Make it clear that they can insult you all they want and it doesn’t bother you.  After a few days they will stop.”
  • “If kids bring you nasty rumors, don’t defend yourself.”
  • “If a kid hits you and you’re not hurt, act like nothing happened.  If they keep hitting or pushing you, ask them calmly, ‘Are you mad at me?’  If they aren’t, they’ll stop hitting you.  If they are angry, they’ll tell you why.  You can discuss the matter, apologize if appropriate and they will also stop hitting you.”

Dr. Kalman doesn’t work with the targets of real-world school bullies.  His advice is great for the targets of nice kids who are bullying one time because they’re having a bad day.

But real-world school bullies will be delighted by kids making Dr. Kalman’s responses.  Real-world bullies are relentless predators who look for weak and isolated prey.  You can’t stop real-world bullies by being nice, understanding, kind and rational, or with the Golden Rule.  Real-world bullies take your use of the Golden Rule as a sign of weakness and an invitation to bully you more.  Real bullies don’t have the empathy to stop abusing you because your feelings are hurt or because you’re a caring little saint.

Also, many school stop-bullying programs are effective when they’re based on real-world solutions, backed by strong principals, teachers and parents.  And labeling bullies and bullying as “bullies” and “bullying” is a necessary component of successful programs.

How do I know this; check your own experience.  Ask yourself about the kids you saw who were nice, but had one grumpy day versus the kids you saw who were relentless bullies.  What stopped the relentless bullies?

My personal and professional experience and the experience of almost everyone who comments on articles and blogs is the same: The only way to stop bullies is to stop them.  That may mean that the school authorities recognize them and stop them or get rid of them.  Or that may mean that you get more and more firm until they quit.  This may mean, eventually beating them up.  Relentless bullies will show you how far you have to go in order to stop them.

After bullies are stopped or removed, then you can work on their therapy and rehabilitation.  But I wouldn’t want my kids to be victimized while we wait for the bullies to become nice citizens.

Although Dr. Kalman’s suggestions are directed at bullies in school, how many of you have seen his suggestions as successful in stopping the real bullies at work?  Again, all the lawsuits and comments about workplace bullies show that real bullies are relentless and don’t stop when you’re nice, kind, understanding and reasonable.

The other expert in the article, Barbara Coloroso, author of “The Bully, the Bullied and the Bystander,” on the other hand, has much right, but she also makes a common mistake when she advises, “Don’t tell your child to fight back.”

Sometimes, fighting back is the only language a bully understands.  And your suspension from school is worth stopping a bully.  The same applies at work, where fighting back usually means a law suit backed by great documentation.
