Stopping school bullying that is overt – physical violence or threats; nasty verbal and emotional intimidation in public – is relatively easy because the bullying is in public.  There will be witnesses and our kids might be able to get evidence, including recordings on their smart phones. How to stop school bullying that is covert – sneaky, manipulative, backstabbing, cutting out, putting down, embarrassing, demeaning – is usually more difficult.

The first step in how to stop school bullies is to recognize their tactics as bullying so you can gather your courage, strength and skill to protect yourself.

Part of good parenting means that we teach our children the seven early warning signs of stealthy, critical, righteous, controlling bullies at school.

  1. They make the rules; they control everything – what your kid can do, where she can go, who she can be friends with.
  2. They push boundaries, argue endlessly and withhold friendship if your kid doesn’t do exactly what they want.  Your kid must never disagree or keep them waiting.
  3. Their standards rule.  Your kid’s "no" isn't accepted as "no." The controlling bully is always right and your kid is always wrong.  The stealth bully never apologizes.  She always has excuses and justifications.  The sneaky bully’s sense of humor is right so she doesn’t think she’s harassing, abusing or bullying your kid.  Your kid is merely too sensitive. Your kid’s issues generally don't get dealt with.  The stealth bully’s concerns are more important so they can ignore your kid’s wishes.
  4. They control your kid with their disapproval, name-calling, demeaning putdowns, blame and guilt.  No matter what your kid does; she’s wrong or not good enough.  Or they control your kid with their hyper-sensitive, hurt feelings and threats to cut off the friendship and be hurt and retaliate forever.  The bully will spread lies and rumors and ruin your kid’s reputation.
  5. Your kid is afraid she'll trigger a violent rage or an everlasting vendetta at school.  She walks on eggshells.  The controlling bully intimidates her with words and weapons.  The stealth bully threatens her and her favorite things.  Your kid is told that she’s to blame if the stealth bully is angry.  Your kid feels emotionally blackmailed, intimidated and drained.  She’s afraid of the ongoing control and bullying at school.
  6. Your kid’s told she’s ugly, poorly dressed, incompetent, and helpless and she wouldn’t have other friends without the stealth bully to guide her.
  7. They isolate your kid.  She’s not allowed to see other friends or tell you what’s going on.

How can stealth bullies cause more damage than overt bullies at school?

  1. Because kids don’t recognize and label these manipulators as bullies, kids don’t resist them.
  2. The manipulated kids take on the blame and feel guilty.  They think it’s their fault.  They must have done something wrong since the stealth bully is angry.
  3. They try to please the stealth bully.  They try to be perfect according to the bully.
  4. They lose a sense of themselves and they become helpless and powerless.
  5. Later in life, they’ll easily fall under the spell of controlling, abusive spouses and bosses.  They’ll accept the abuse because they’ll think it’s their fault.

Notice that when you nod your head in recognition of the “bad apples” you’ve known, we’re both denying many people’s fundamental assumptions that everyone is good and reasonable underneath; we can rehabilitate everyone; we’re supposed to care enough to keep trying and not remove them from work until we’re absolutely, objectively certain that they’re relentless, permanent bullies and we should give up.

Instead, we’re accepting that bullying and bad attitudes will spread and destroy the whole workplace.

I’m talking about the few employees (and bosses) who haven’t learned by the time they’re adults and who won’t be rehabilitated in the time and effort your team or organization can afford at work.  The pain and harm caused by those “bad apples” is the price you pay for ignoring the early warning signs and giving them too much time and too many chances

Top ten early warning signs of bullying, “bad apples” are:

  1. They’re utterly convinced that they’re absolutely right about anything they think is important; their opinions, attitudes, interpretations, excuses, justifications, agendas are right; they can do exactly what they want at work because they’re absolutely right; problems are never their fault.
  2. They’re totally focused on themselves; clueless and uncaring about what most of us consider appropriate, professional behavior and how other people will feel in response to their bullying.
  3. They leave bossy, demanding, abusive notes insisting that what they want gets done, with no consideration for the other person’s schedules or deadlines.  They think their notes are polite.
  4. They’re also oblivious to how the other person reacted to what they said, what the other person wanted and why, what the other person thought of them. Or they're hypersensitive, over-reactive bullies.
  5. They don’t acknowledge the pain they cause and they defend themselves and their favorites ferociously.
  6. They’re perfectionists; always negative and complaining; seeing things in right-or-wrong; making “to-do” lists with over 300 items. They feel victimized and eagerly blame others or “the system” at work.
  7. They obsessively track or blow up little things, lose sight of what’s important; ignore what everyone else is upset about.
  8. To flatter themselves, they only get the part of a message they agree with. Or in order to feel righteously indignant, they hear only the part of a message that will infuriate them.
  9. They kiss up to those above and step on those below them.
  10. They’re skilled at harassing, abusing and isolating people at work, organizing cliques to make war on their enemies, or finding scapegoats to direct the attention away from them.

They’re the 10% of the people you waste 90% of your time on.  If you think you’re the only one having these problems with them, check around and you’ll find that almost everyone else at work is also.  They spread their bullying around.

The problem is chronic; they don’t get it, they don’t change.  You’ll know you were right to remove them when everyone starts breathing deeply, smiling and walking uprightly again.  Act swiftly to protect yourself and the rest of your workplace.

Although all businesses need consistent policies and procedures in order to succeed, most organizations violate their own rules when faced with very difficult people who happen to be necessary for success. I call these people and situations “special cases.”

Special cases are often:

  • Creative geniuses - like scientists, artists or software developers - whose bullying, abusive behavior must be tolerated because only they can create the product that everyone else depends on.
  • Relatives who company founders insist on keeping.
  • A leader’s favorites or special “pets.”
  • Individuals who dedicated their lives during the initial development of a company, but now their behavioral quirks, obsessive interference in all operations or lack of a specialized skill diminishes further contributions.

The value of these special cases to the leader, the company and the rest of the staff must outweigh the problems that result from the amount of energy it takes to deal with them, their high salaries, influence on leaders, insistence on doing things their way, jealousy created if they flaunt their special position or the decrease in productivity, morale and teamwork they can cause.

If they disrupt operations or refuse to be contained, then they must go.

In order for the company to run smoothly and effectively, accommodations must be made on both sides and some effective working agreements must be honored.  See the original article for details.

  • There will be only a few special cases and they will be known and recognized.
  • They will be a fairly constant factor.  Leaders should not vacillate between keeping them and wanting them terminated over specific situations.
  • The company can afford the money, time and energy.
  • Leadership will develop a plan to minimize their secondary effects.  Managers and other staff must accept the arrangements or transfer.  Employees who deal with these difficult people may need “hazard duty” pay.
  • Managers must be allowed to handle special cases. Leaders must push complaints from the special case back to the manager.
  • Special cases must accept limitations on their unique treatment.

Employees who are so aggressive and litigious that management is afraid to apply the standards must not be allowed to stay.

Also, leaders must search for replacements while they’re tolerating these poor attitudes and behavior.  People will put up with great difficulties and inequities as long as there’s light at the end of the tunnel.

Creating special cases means that not everyone is being treated identically.  But that’s the way of the world –- certain individuals get unique treatment.  That’s how we treat our own families, friends and those we depend on.  Sometimes it’s even necessary for our companies to thrive.

I hope you’re not a parent of a stubborn, angry, demanding teenager.  Or maybe even worse, the single-parent of one. We keep thinking that if we can only endure longer, can only say the right thing, can only find the perfect person or book or movie to say the right thing, can only make up for what they’re so angry about, our teenager will suddenly get it.  They’ll magically become the polite, civil, hardworking person we want them to be.

But how do we know when enough is enough and it’s time to kick them out?

Recognize when you may be still catering to, enabling or even prolonging a serious problem. How many of these signs do you see and when did they start – last week, age seven, age two, day one?  These toxic, abusive teenagers:

  • Must get their way about everything, no matter how trivial it seems to you.  Any time you want something or ask them for something, they talk and act like you’re abusing them.
  • Won’t lift a finger.  They push every boundary.  They will fight to the death.
  • Have only style: harass you, resist everything you want, harass you or to “beat you into submission.”  They’d rather harm themselves than do what you want or do things your way.
  • Expect you to help them or bail them out when they’ve messed up – no matter how badly they just treated you.  They think they’re entitled to whatever they want.  You’re responsible for making their life work.  They think their need is more important than your feelings.
  • Use threats or overt physical violence toward you, your pets, your favorite or necessary equipment.

They remind me of the spoiled, entitled brats, like Veruka Salt, in “Willie Wonka and the Chocolate Factory.”

Some reasons why parents put up with this nasty behavior from their children even though they wouldn’t let any friends or anyone in the workplace abuse them that way are:

  • They think it’s normal behavior for modern teenagers.
  • Blame and guilt – especially single parents, who feel they caused their little darlings psychological damage and protecting, catering and enabling them is the way to make up for it.
  • Accept their teenager’s excuses – “If only you do everything I want and give me everything I say I need, I’ll be happy, nice and successful.”
  • Fear – if parents don’t give in, arrogant and needy teenager won’t love them, or their weak and fragile teenager will go to live with the divorced parent, or will hurt somebody or fail at life and end up on the streets, a loser or dead.
  • Shame – if they kicked the kids out it would be morally wrong, show the kid they really don’t like him or be seen by friends, neighbors or relatives as a failure.
  • Magical thinking – parents hope that if they let the abuse continue, one magic day, their darling babies (young adults) will get it and become instantly wonderful.

When is enough, enough? Any behavior on the first list, if done repeatedly.  Also if the teenager:

  • Pushes any and every boundary.
  • Relentlessly, sarcastically demeans you to your face in private or public.
  • Runs up your credit card,
  • Ruins your car even though they need it
  • Blames you and lies when the police come.

What can you do, depending on the teenager’s age, sex and whether he has any disabilities?

  • Plant seeds.  Remind him of his potential and your belief in him.  Nourish him with stories of people who created great lives despite problems far worse than his.  Feed him biographies of great people.  Tell him to choose to be invulnerable!
  • Tell him that he needs a second strategy to get what he wants in life.  Stop focusing on getting what he wants from his parents and start focusing on getting it from the world.  Focusing on his parents is a waste of his time and energy.
  • Tell him that while he already knows how to get what he wants by beating people (you) into submission, he needs to learn how be so likeable that people will be willing to give him what he wants.  To demonstrate that message, make clear that you might consider giving him what he wants if he makes it fun for you and that you’ll never give him if he tries beating it out of you – verbally or physically.
  • Stop begging or bribing him.  Do not seek his agreement or permission to set high standards or have consequences you want.
  • Kick him out of the nest and let the world teach him.  He won’t listen to you any more.  Let him fail, not have a car because he messed up yours, miss important events because you’ve grounded him, run away, try living with the other parent and get in trouble with the school or police,.  And if you’re afraid, call the police (having prepared them ahead) and press charges.  Let him learn that once people are older than ten years, the world pays only for performance, not potential, promises or excuses.  There are not an infinite number of chances and he can’t re-negotiate everything when he wants.
  • Don’t bully yourself – your teenager is now responsible for his attitudes, decisions and actions.  Your teenager, like all of us, faces a choice: be a loser with a good excuse (“I was treated badly as a kid, I don’t get the breaks, my behavior is someone else’s fault – parents or teachers”) or be a winner no matter what

When you don’t require good performance, set and maintain strong boundaries and rules in your environment or punish him, the secret message your teenager gets is that you think he’s too weak and fragile to succeed.

This is a test of the strength of your commitment to the potential you see in him.  You’re setting a good example of someone who won’t allow a toxic polluter in her environment; even when that destroyer is your blood.  Good behavior counts more than bad blood.

This is a test of how far gone he is – how weak, narcissistic or crazy.

In my coaching with people around the world, I’ve seen that if you don’t require high standards you’re guaranteeing that your teenager will not turn around.  If you set boundaries, demand respect and have strong consequences that are not negotiable, then he has a chance of turning around and you can have hope.  At first, many of these kids thrash around and protest the new rules, but then they get it.

If he continues to fight you as if it’s life-or-death, that tells you that there is a very serious problem.  You should treat it as such and think carefully about how to protect yourself from his hostility and bullying.  Prepare for worst case scenarios

When you focus on driving sales, streamlining operational costs and increasing profit, you’ll tend to ignore almost any behavior that succeeds at organizational levels below yours.

You’ll even allow mid-level tyrants to verbally flog their crews as long as they get the desired results.  Then you’ll be mystified when today’s successful practices unravel next year.

Within a year after they’ve succeeded, managerial dictators sabotage their initial success by stifling creativity and differences of opinion, and by thwarting personal desires.

Repressed egos, resentment, turf fights, backbiting and resistance come to the fore.  Verbal bullying no longer increases morale, wounds are opened in public, and once-proud allies start pointing fingers as performance and teamwork fall.

To maintain productivity and profitability gains, company officials need to recognize abusive behaviors and develop corrective actions to reform or eliminate these tyrants.

  • They think that anyone who doesn’t see that they know best is a jerk.
  • Talking with them isn’t a discussion; it’s an argument.
  • They treat subordinates and peers with distain and contempt.
  • Nothing bad is ever their fault and, “If only those people wouldn’t screw up, we could succeed.”  Every success results from their ideas and work.
  • They’re nitpicking masters of blame and righteous indignation.
  • They often ridicule and undermine leaders’ intelligence and authority.
  • They think they shouldn’t have to answer to anyone who doesn’t agree with them.
  • Their units may fill their quotas but will obstruct other departments’ efforts so the overall project suffers.

  • Initial success isn’t maintained and new initiatives are sabotaged.
  • Personal squabbles spread and consume too much company time and energy.
  • Supervisors don’t learn effective leadership skills; they’re promoted because they stroke the dictator’s ego and verbally beat their own crews.
  • Since they play favorites, employees may sue.
  • Abuse, resistance and mutiny spread to their staff and other departments – decreasing productivity throughout the company.
  • The best, most creative employees in all departments leave.  Former employees badmouth the company in the small community of your industry.

Petty tyrants often rise because they succeed.  Their force of will and skill do make some other people work harder.  They’re difficult to change because they think they’re smarter than anyone else, and their fear, anger, training and stylistic habits are powerful.

If you allow managers to act like petty tyrants, the buck stops at your desk.  Either you agree with that behavior, or they hid it from you, or you were too busy focusing elsewhere or you accepted it because it produced results.

Usually they must be forced to change.  Help them see that another way can be successful, that they won’t lose respect or rank, and that they can still feel in control.  Make them see that if they don’t change, they’ll be released.

I saw a wonderful book title, the “Good Karma Divorce,” by Judge Michele Lowrance and I want to share what I’ve learned through long experience guiding people through “no-karma divorces.” Let’s consider the easy situation – no young kids or a joint business involved.  If you have those added degrees of difficulty, the guidelines and strategy are the same, but you’ll have to develop different tactics to fit your specific situation.

If two people work together amicably to divorce and then work at getting along afterward, it’s easy to have a no-karma divorce.  But what if one person is done with the way the intimate relationship has been while the other person wants to fight to keep the same old patterns going?

Jane knew soon after she married Joe that her husband was not the man she’d dated.  He began to be weak and inept.  She had to do all the physical labor to keep the house clean, the mental acrobatics to keep them solvent despite his spending on his toys and also the emotional work to keep him happy so he wouldn’t get depressed, angry and even more useless.  In addition, he became mean, nasty, sarcastic, controlling and blaming.  Everything had to be done his way or he’d sulk, blow up and verbally attack Jane.

In the beginning, Jane didn’t think of leaving.  She felt stuck; she was pregnant, she’d been raised to be a people-pleaser and she had promised to obey him all her life.  She kept thinking that it was her duty to do all the work and that if she was a good enough wife and mother, he’d be the nice person whom she’d dated.

So she stuck it out – year after year, baby after baby, decade after decade.  But no matter what she did, Joe never got better.  In fact he got worse – more negative, manipulative, passive-aggressive and abusive.

Now that their four kids were grown and independent, she felt more free to act.  Her spirit was crying out to her.

Since Joe will blame her, harass and fight with her all the way and try to take everything he could in order to retaliate, what can Jane do to have a no-karma divorce?

  1. Jane accepted that she can’t please Joe unless she violates her own spirit by staying with him. Well, he was never really happy with her anyway.  But she can still leave in a no-karma way.
  2. Jane adopted a mantra: Don’t argue, don’t blame, don’t explain, don’t justify, don’t defend, don’t seek his permission. Answer “why” questions once or twice and then move on.  When he tries to start an argument, just leave.  When he says she has to tell the grown kids that she’d changed and it’s her fault and she’s probably having an affair, tell him, “I’ll tell them my truth.  I have changed.  I’m leaving because I just got tired of putting up with your behavior.  I won’t stay and take your bullying any longer.  I’m not having an affair.  I just want to do better with the rest of my life.  I’ll love the kids always and we’ll figure out how to have a great life and great times together even though one of their parents doesn’t want to put up with the behavior of the other one anymore.”
  3. Jane saw a lawyer and made a plan. She thought, given Joe’s behavior for more than three decades, she had to do this in secret before telling him that she wanted a divorce – no, that she was going to divorce him.  She made an inventory of all the money and things they had.  She learned what to do if he threatened her or physically abused her.  She didn’t give up most of their money and stuff, and go free but penniless and become a burden to her kids in order to assuage her guilt.  She analyzed what she thought was a fair distribution of stuff – close to 50/50.  Then she let her lawyer negotiate with his.
  4. She told Joe she as going to divorce him and she had to repeat it a number of times. She let him blame her, but when he started to rant and bully her, she asked him to leave until he could calm down or she left for a while.  She knew he’d need emotional time.  He knew how much they’d fought but he never expected her to leave.  He thought she’d take it forever.  She had to screw up her courage and determination in order to proceed.  She also had to commit – no guilt, no blame.  She decided that there was no going back, even if he pleaded.  She made cue cards to carry and read to him that were her standard answers to his questions and accusations.  Using different color cards, she wrote quotes or advice to herself that she could read to strengthen her resolve when she felt herself wavering.
  5. She prepared herself for Joe to try to manipulate the kids to be on his side and to coerce her to stay with him. She guessed that some would agree with him and do his bidding, while others wouldn’t.  No-karma meant that she remained calm and truthful as she explained to them why she needed to leave in order to have a chance of creating the future her spirit wanted.  No matter what happened, she’d keep reaching out to them – give them and their children birthday presents, holiday gifts, regular letters and calls.  She hoped that someday, when they’re older, they’d understand.  She cried to herself when some exclude her from their lives.  After telling Joe, Jane told the extended family what she was doing.  She didn’t ask them what they thought or for their permission.  She didn’t discuss family dynamics and whose fault it as.  She understood that no one else got to vote.
  6. She took care of her body and spirit through the emotional and physical ups and downs. She had to face her fears – “I’m a bad person” or “He’ll kill me or he’ll kill himself and it’ll be my fault” or “I’m weak and I’ll never survive without him” or “Everyone will hate me and I’ll end up alone and broke.”  She knew she’d have to deal with her own emotional upheaval.  Divorcing him meant that she’d destroyed a life-long dream.  She’d changed the whole structure of her universe that had lasted for decades.  The marriage and family had been the gravitational center of her old world.  Now there was a void.  Everything had to be shifted around; she had to create a new universe with herself and her spirit’s desires at the center, and also include her children and grandchildren.  That would be difficult and take time, but she’d simply have to live through the turmoil.  She got an expert coach to help her stay on track and to plan her next steps.
  7. She clarified to the kids, her family, his family and their friends, the behavioral standards she had to have in order for people to get close to her. She realized that she was testing them just as they were testing her.  She reminded her children that she wanted to have an adult relationship with them now, while she was being a great grandmother to their kids.  She decided which events she wanted to attend and which she’d avoid.  With her family she made plans for the weekly events with her grandchildren and for yearly holidays and vacations.  She also brought up the big public events like graduations, weddings and funerals.  She was clear.  She’d always be civil, polite and cheerful with Joe on occasions where they’d be together.  But she wasn’t going to be friends with Joe anymore.  Divorcing him meant that she’d no longer be involved in his daily doings or his emotional life.  She would be friendly, but not friends.  She would not enable or rescue him physically or emotionally, and she would not call on him even if she felt needy.  That’s how she’d avoid any karma.

For Jane, no-karma meant keeping calm, steady and on-track despite Joe’s provocation.  And when she did react, she didn’t wallow in self-bullying but forgave herself and got back to how she wanted to Be and act.  She wasn’t going to take his attacks personally.

Jane was able to maintain herself; nothing stuck to her and she emerged from the turmoil with no karma.

Let’s begin talking about how not to raise spoiled brats by listing the top seven methods that do create lazy, selfish, narcissistic, arrogant, entitled, bullying tyrants. The underlying attitude that creates demanding, abusive bullies is the false idea that if children are never thwarted or forced to do what they don’t want to, they’ll be more creative and happy, and their self-esteem will be higher.  This attitude is very prevalent among the helping professions; especially therapists and teachers.

What I say may anger people who think in black-while, all-none terms.  Those people think that the only choices are total freedom and praise, or beatings and total repression.  How silly to think that way.

My top seven attitudes, approaches, techniques, methods to create willful, domineering brats and teenagers are:

  1. Always give them everything they want and give them control of every decision.  Teach them that if they don’t get what they desperately want at the moment, they’ll never be happy.  Never force them to do what you want.  Always try to get them to understand that you’re right, so they’ll willingly do what you want them to.  Don’t act until they give you permission.
  2. Never correct them or say, “No.”  Help them think they’re sensitive, weak and fragile.  Be afraid that if their feelings are hurt, they’ll never get over it.
  3. Never show displeasure or tell them that they failed to meet your expectations.  Always tell them that their efforts are good enough; no matter how pathetic the results.
  4. Always tell them that they should succeed instantly or that what they can’t do easily isn’t important.  Tell them that hard work and struggle aren’t important.  Blame everything that they don’t like on other people (bad friends, bad teachers, bad schools, bad society), not on their insufficient or mediocre effort.  Always tell them that the world is supposed to be fair and to make them happy.
  5. Be afraid that if they’re unhappy or angry, they won’t love you.  Always try to be their confidant and best friend.  Give in to their fits and temper tantrums in order to get them to stop.   Train them that you’ll give them whatever they want if they throw fits in public.
  6. Always excuse their bad behavior because they’re “cute” or “creative.”  Always excuse them from chores because it’s no fun for them.
  7. Instead of calmly applying consequences whether they like it or not, always let them misbehave without correction or consequences.  Hold your tongue or repeatedly tell them not to do something, but don’t actually do anything effective until you can’t stand it anymore and you throw a fit.  Never smack their bottoms or grab them to make your point or to let them know that sometimes they will do what you want, no matter what – even though that’s the only thing that will get them to do what you want.

If you start these approaches when they’re infants, you can create manipulative, demanding teenage bullies who think they’re entitled to everything they want and you’re supposed to provide it.  They’re the kind of children who may be living at home when they’re 40.  Will you wonder why, deep down, you don’t like them any more than they like you?

Of course, don’t go to the other extreme and beat them into submission.

Don’t give in to guilt when you thwart them with your, hopefully, high expectations.  Don’t give in to coddling and wishful thinking when they try to wear you down.

Think of the qualities you want them to develop and give them many opportunities to practice.  Here are nine, for example:

  1. Will, self-mastery, courage and discipline.
  2. Emphasis on action and seeking solutions instead of blame.
  3. Grit – determination, dedication, drive, commitment and focus.
  4. Persistence, perseverance, patience, endurance and tenacity.
  5. Resilience, flexibility and humor.
  6. Comfort in change, ambiguity and the unknown.
  7. Heroism in the face of discouragement, so you’ll treat obstacles like speed bumps.
  8. Taking calculated risks and making the most of opportunities and luck.
  9. Learning from great models, heroes, mentors and coaches.

Without your guidance and discipline, they won’t magically develop those qualities when they’re 25.

Stand up and say that you do know better.  Don’t give in to bullies; especially when you love them.

That might seem like good sense but the answer doesn’t lie in accommodation, appeasement or consensus involving the most demanding employees.

The key isn’t being nicer; the key is leaders leading and followers following.

It’s true that many employees and managers will be more productive when they are treated the way they want.  But it’s equally true that many will enjoy their jobs only if they don’t have to be productive or evaluated honestly.  These people want to control every decision, put their feelings before work, be catered to and applauded for throwing temper tantrums.

Some examples of different leaders who got into trouble trying to be too nice.  For details, see the original article.

  • The staff in one division of a company was unable to form three-person customer service teams because only 15 of 17 people wanted them.
  • At another company, workers were allowed to interrupt senior leader meetings, rudely challenge any decision and make personal attacks on leaders.
  • In an under-performing unit of a third company, a new supervisor evaluating a resistant and mediocre employee saw a five-year history of excellent reviews.

Lack of appropriate leadership at these companies created power vacuums that attracted negative, critical, unhappy and abusive people who wanted control.  Well-meaning leaders had perpetuated the lie that the best way to encourage employee productivity and professional growth was to placate them through sympathy, begging, bribery and allowing them to act out.  These cultures were self-described as “employee centered, caring, consensus and win-win.”

A key initial step in solving the problems was seeing them as cultures of entitlement, appeasement and rule by petulant, demanding “children.”

The workplace is not a therapeutic environment.  Companies do not exist to make us comfortable and happy, or give unconditional approval.  If your feelings are hurt by honest, professional evaluations, prepare for disappointment.  If they’re hurt by differences in responsibility and authority between leaders and followers, become a leader.

We don’t get to vote on everything.  We can’t force everyone to treat us the way we want.  We get rewarded for productivity and success.  We often have to suck it up and be productive when we’d rather not.

Ultimately, companies are in business to make a profit.  Well-meaning leaders who work too hard at being nice, caring people can find themselves carrying 100 percent of the burden to please the most hostile, demanding employees who aren’t contributing to the success of the organization.

Consensus leadership and flat hierarchies are fads that are finally beginning to pass.  They are simply not efficient or effective enough to succeed.

Leaders lead by determining direction, establishing goals and expectations, and judging employees by performance.  Leaders don’t have to be bullies or ogres.  Of course, listening to employees can be a great asset.  But, in the end, leaders are responsible for leading the way so employees can follow.

Dealing effectively with problem employees can be hard – and risky.  Courage, judgment and skill are required, and supportive leaders help.  Despite the difficulties, if you want a productive environment, exposing the problem is necessary. Problem employees can be manipulative masters at ignoring the wishes of their supervisors, using legalistic arguments to defend themselves, pitting fellow employees against one another, spreading gossip and back-stabbing.  They’re harassing, bullying and abusive.  By the time they’re adults, they’ve had a lifetime to practice their techniques.

Our society generally doesn’t train us to be warriors.  We’re trained to play nice; avoid discomfort, fear and conflict; and take the path of least resistance.  Even people who discipline themselves at the refrigerator or gym often avoid looking someone in the eye and saying “That’s not good enough” or “We don’t act like that here.”

Discipline and practice are required to skillfully take on a problem employee.  It may be hard to overcome your hesitation and to value performance more than acting sweetly hypocritical.  So it’s hard.  So what?  It tests your mettle.

Some people think you’re asking a problem employee to change, which may be hard for them.  But that’s only a half-truth.  You’re telling them to make a choice: Change or be gone.  And their degree of difficulty is irrelevant.

Managers often hope to avoid opening emotional Pandora’s Boxes, particularly if they aren’t sure of their leaders’ support.  Executives sabotage themselves and their organizations when they try to avoid recognizing and dealing with problem people.

Imagine you’re a manager assembling a new team and you’ve inherited a manipulative, long-term employee who follows her own agenda, underperforms, gossips, releases confidential material to stir up trouble, creates friction within the team, violates boundaries, feels entitled to do whatever she wants, and yet tries to rally the team against you.  Let’s call her Jane.

Many well-meaning managers give up at this point because their childhood attitudes and rules keep them from making anyone look or feel bad.  Magical thinking makes them try to buy Jane’s loyalty by covering up for her.  The task of rehabilitating someone like Jane seems so huge, managers continue begging, renegotiating agreements and accepting her behavior.

But let’s imagine that you’re made of stronger stuff – and add another complication.  You go to the vice president of Human Resources to ask for advice.  He tells you that’s just the way Jane is and she has said things about you in confidence, he can’t reveal.  His advice: overlook it, stop being so picky and placate Jane because she's upset.

Should you take on Jane and how? The choice is simple and clear: Feel helpless, complain, whine, look the other way and give Jane control of your team or summon courage, fortitude, perseverance and skill to test your company leaders.

Lessons for executives: These problems won’t resolve themselves favorably if you ignore them.  Don’t make an instant decision to keep the highest-ranking people.  Leaders cowed by difficult people are merely administrators.

Investigate and act with discretion.  Put your stamp on company culture by confronting these situations.  You are announcing who you want to be your followers – the manipulative (mediocre who resist improving) or the above-board (productive who want to be outstanding).

Many parents, especially single parents weighed down by guilt, allow themselves to be harassed, bullied and abused overtly and covertly by their teenagers who have finished high school and are physically and mentally fine.  They allow those big, toxic teens to hang out at home for free, doing nothing, while they wait on them and let the teens abuse them.  Unless the parents change, they’ll allow this behavior to last into their children’s twenties. No wonder these lazy, sullen, angry, sneering, sarcastic teenagers feel entitled.  Nothing bad ever happens to them when they trash the house, demand to be catered to and abuse their parents.

Tolerating bad behavior only enables it and encourages these teenagers to act worse.  No wonder these big brats don’t respect parents who don’t demand respect by having consequences when respect isn’t given.

These parents usually hope that if they’re nice enough to their abusive teenagers, someday the brats will like them and will wake up transformed.  The spoiled brats will then be as nice and polite as when they were little.  They’ll become self-supporting, hard workers.

This wishful thinking is wrong!

I’m not saying that the spoiled brats are bad people.  I am saying that permissive parents encourage kids to act out of the worst characteristics of their egos and personalities.  It’s always easier for these teens to sink down to the most lazy, selfish, self-centered, narcissistic parts of them.

These permissive parents are not setting high standards of polite and civil behavior.  Their expectations are too low.

Many of these permissive parents are secretly afraid that their big brats are too fragile to succeed, even though they’re mentally and physically capable.  They’re afraid that if they demanded good behavior and self-sufficiency, the teens will give up and fail.  Maybe, if they coddle them longer, they’ll change.  So they continue coddling and praying.

The same is true for brats who are juniors and seniors in high school.

Instead of giving in, assert yourself and protect your personal space, even against your precious flesh and blood.

  1. Set standards of polite, civil behavior that are not up for debate.  Detail the standards and say that the list will be growing as you think of new ones.  Your bullying teen’s agreement or disagreement with the standards is irrelevant.  Stop negotiating endlessly over everything. Don’t let them wear you down in endless debates.  Your standards are requirements.
  2. When they complain, keep saying, “That’s a real problem.  I hope you can solve it before you’re on the streets.”  You may make a suggestion one time, but after that, don’t accept responsibility for solving their problems.  Their difficulties don’t affect your applying consequences.
  3. Have real and immediate consequences if your brat doesn’t live up to your standards.  Only have consequences you’ll actually apply. Your explosions, rage and threats are not consequences.  Most young adults think they’ve won when you’ve lost it.  They know you’ll feel guilty and relent.  Usually, effective, immediate consequences are that the big brat has to move out – no negotiation, no promises accepted. Performance counts; not promises.
  4. See the grown kid as a “guest” in your home.  They have to behave like good guests or they can’t stay.  They have a choice: Behave and stay, or resist and leave.  It’s clear, straightforward and simple; just not easy for you.
  5. Don’t give them a second chance; do the consequences you said.  Typically, since they’ve gotten away with being jerks for so, long they won’t believe you’ll really do anything.  So, they’ll push the boundaries to test you – maybe doing something minor to see if you’ll really act. And they’ll have their reasons, excuses, justifications and promises.  Or they’ll attack you verbally or physically.
  6. Be crystal clear: If they threaten or assault you or your possessions, you’ll call the police like you would on any vandal you didn’t know Document evidence and report them.

If they treat you mean, don’t let them stay with you simply by paying rent.  Let them try treating a landlord mean.

The more you’re smiling, even-handed and matter of fact as you throw them out, the better.  You have good reason to be happy; you’re getting back your peace, quiet and space.  The moment they leave, get rid of their stuff; convert their room into something you can use.

It will do them a world of good to try living with a friend’s family or even with a bunch of friends.

What if they say you’re a bad mom? You have to know who is wiser – you or a selfish, petulant, narcissistic 19 year-old.

What if their friend’s parents think you’re a bad mom? You know what you know.  Those parents just told you they can be conned by your kid and that he needed kicked out.  He’s still trying to manipulate people to give him things, instead of working for them.  Also, they just told you that you don’t want them as friends.

What if your baby has to live on the streets or fails at life? We can never know what might be.  But we do know that teens who don’t exert themselves, need to be kicked out of the nest.  It’s the only way they have a chance to learn how to fly

After you throw them out, define the new relationship you want. You get together with people who are fun, interesting and treat you nice.  If they’re willing to do that, you’d be glad to meet them at restaurants or movies, and even treat them sometimes.  Your needs and wants are at least as important as theirs.

Is this emotional and financial blackmail? Definitely; you bet.  What’s the problem?  This is real adult life.

Stop trying to teach them life’s lessons but do continue to plant seeds. They’ve already decided not to learn the lessons of life from you.  They’ll have to learn them the hard way – from the world.  Stop trying to teach those lessons.

Continue to plant seeds about what it takes to be with you:

  1. “If you fail, it’s your fault; I won’t be accepting guilt for your failures anymore.  Your task is to create a wonderful future no matter how much you think everyone, especially, me, has wronged you.”
  2. “You’ll get more from me by being nice than by trying to beat me into submission.  If you use anger or rage, I’ll automatically say ‘No.’”
  3. “If you make things fun for me, if you bribe me, I’ll consider doing some of the things you want.”
  4. “Now that you’re older than three, any authority and control over your life has to be earned by your being nice (or sucking up to me) or by your supporting yourself and living independently.  You’d better have a skill so you can get a job to pay for a car, insurance, an apartment and food.  Earn them and you’ll earn the right to be in charge of your life.”

Sixteen to twenty five year-olds need to stop trying to get what they want by beating their parents and start getting it from the world by their own efforts.

How do you feel when you see them living on your couch when they’re 42?

Some bullying spouses, abusive extended-family members, people you call friends, bullies in school and bullies at work will try to pressure you to do what they want; to do what they think is right.  And they’ll have their “good” reasons in order to justify why you should do what they want.  And if you don’t do things their way, they’ll be angry, try to get other people to pressure you or try to force you by threatening to shun you or to hold that grudge forever. So how can you think of the situation so you’re free to do what you want?  And what can you do?

You decide who gets to vote on your choices. You might allow some decisions be decided by majority vote but there are others in which you want only yourself and your spouse to vote.  Common examples in which not everyone should vote are in the planning of events – who gets invited to weddings or graduation or holiday parties.  Other examples might be what you do on vacation or what you do for work and where or who you date after your beloved, long-term spouse dies or what you do with your retirement.

There are moments of truth for each of us when we test other people: do they try to beat us into submission to do things their way or do they encourage us to follow our soul’s direction even after they’ve offered advice to go in a different direction?

How do you know you’re being given advice or facing arm-twisting? If you don’t take advice, the relationship goes on as before.  If you don’t take arm-twisting, you’ll son face a head-lock.

Don’t let anyone beat you into submission; not parents or children or friends. Don’t allow your life to be a debate to figure out the “Right” way to do things, with the rule being majority rules.  Don’t give people power over your choices.

If you argue on a bully’s grounds, you’ve already lost.  Once you’ve started arguing with someone expressing their opinion, you’ve already agreed that they get to vote and you can’t do what you want unless they give you permission to.  But you’ll never convince some people to allow you go your own way when it’s not their way.

If you want to listen to someone’s ideas but not allow them to vote, you can say, “You can share what you would do or how things seem to you, but I won’t discuss, debate or argue what’s ‘right’ or ‘best.’  I’ll make my own decisions.”   That will clarify what you’re going to do.

However, be prepared for them to harass and pressure you, and try to beat you into submission anyway.  If you allow them to control your life, why should they stop arguing?  That’s when you can say, “If you want to try to beat me into submission, I’ll stop talking with you.  My life is not a democratic vote.”

But what if they threaten to vent their anger forever or never to see you again? This is a wonderful opportunity to clarify who you’ll allow on your “isle of song.”  This is a wonderful opportunity for you to decide what counts more, good behavior or bullying blood.

This is a moment of truth for you: you get to decide, as an adult, what values, attitudes and beliefs to you want to have in your life.  Even more, you get to decide which values are more important when some of those values conflict or are even mutually exclusive.

Carl loved his 45 year-old son, Brian, and was overwhelmed with feelings of compassion for his son’s plight.  Brian could never hold a job.  Also, any time Carl or his wife, Vickie, didn’t do exactly what Brian wanted or didn’t give him what he wanted, Brian would throw a fit – he’d yell and scream and curse them, even in front of his own wife and children, or in public.  Many times, Brian would suddenly turn on his own long-suffering wife and children in the same way. How could Carl love his son and have compassion for him, and still protect himself and his wife from Brian’s harassment and bullying?

Everything I say about this family situation is the same I’d say to people trying to have both compassion and protection when dealing with abusive and suffering:

  • Parents.
  • Friends.
  • Extended family.
  • Co-workers.
  • Drunk drivers.
  • Strangers in public places.

The tactics we choose would depend on the specifics of the situation, but our attitude and general direction would be the same.

For decades, Carl had bit his tongue as best he could and had asked Vickie to do the same.  His heart went out to Brian because of his suffering.  Brian’s mother had died when he was 9 years old and two years later Carl had married again.  His new wife, Vickie, had done her best to take care of Brian and she did love the boy.  But no matter how she tried, Brian hated her and made her pay.

Out of compassion for Brian’s struggles, Carl had given Brian hundreds of thousands of dollars and also had bought many things for Brian’s children.  But it never seemed to be enough for Brian.

Brian denied that he needed any help.  He thought he was fine the way he was and he had good reasons every time he exploded.  It was everyone else’s fault that he lost his temper, and they deserved what he said or did to them.

He told Carl clearly that if Carl didn’t do what he wanted and didn’t endure the attacks, Brian wouldn’t allow Carl to see his grandchildren.  There it was; not only attacks but also blackmail.

Carl was stuck.  His compassion didn’t allow him to set any limits.  All he’d allow himself to do was to beg Brian to change.

Separate from the blackmail, Carl suffered from a common misunderstanding about compassion.  He thought compassion meant that he had to give Brian what he wanted and to keep giving and to take the abuse in hope that, someday, his love and forbearance would cause Brian to have an awakening and become a grateful, appreciative, civil and polite person.

Carl also thought that if he acknowledged his anger and dislike of Brian, or really did anything serious, that would mean that he’d given up on his son.  Also, it would be wrong to try to force Brian to do anything against his will.

After coaching, Carl decided that there were two distinct and separate scales he had to operate on in order to protect himself and his wife from Brian, and to preserve their retirement funds that Brian wanted to get his hands on.

On one scale, he could love Brian and have infinite compassion for his suffering, even though it was self induced.  And Tom could always pray for Brian’s spirit to take charge of his life.

On the other scale Carl could see that he had to deal, not with Brian’s spirit, but with Brian’s personality – his weakness, selfishness, arrogance, need, sense of entitlement, anger and narcissism.  Against Brian’s personality, Carl had to protect himself.  Out of compassion, he’d do that calmly, lovingly and clearly.

So what did Carl do?

  • He and Vickie decided to tell Brian that they wouldn’t take the abuse any more.  They were going to create an Isle of Song for the rest of their lives.  Good behavior was required from anyone to get on that Isle; blood wouldn’t count.
  • They knew they’d said that before, but they’d always given in and had pretended that the bullying had never happened.  They knew also that Brian counted on that.
  • The next time Brian exploded at them in front of his 11 and 13 year-old children, Carl said publically that they weren’t going to put up with that behavior any more.  They weren’t going to see Brian.  They’d love to see the kids but Brian probably wouldn’t allow that.  They wanted the kids to know who was responsible for the breach.
  • Carl told Brian they were taking a break from involvement with him for at least six months.  He’d have to make it on is own.  After then, if he wanted to resume contact he’d have to call and apologize and promise never to act that way again.  He’d especially have to apologize to Vickie.  Carl was going to protect his wife against all comers, even his son.
  • Even after that time, they were going to continue to withhold money because they wanted interactions to be based on fun, not need or greed.

This time Carl and Vickie kept to their bargain with each other.  They said they were able to stay on track because they still allowed themselves to feel compassion toward Brian, and especially his wife and kids, but they weren’t going to rescue Brian from the effects of his behavior.  Also, they saw that the most compassionate thing they could do for Brian was to demand good behavior and maintain their boundaries.  Their new vision would determine what they did, not some old, out-of-date feelings and assumptions.

My experience has been that the Brian’s of the world never learn by being coddled.  The only chance they have to learn is by being kicked out of the nest and letting the world, not their parents, teach them the natural consequences of their obnoxious behavior.  That doesn’t always work, but it’s the only chance.

It can be tough to look one of your employees in the eye and tell them, “This isn’t working.  You don’t have the ability to do this job.”  It can be especially painful when the employee thinks they can. A particularly difficult situation can come when you’ve promoted a good worker to a supervisory role, but they haven’t been able to learn and demonstrate the necessary skills.

It’s tempting to promote very competent workers.  After all, they have good skills, work ethic and know the job.  But the skills necessary to be a productive worker and to be an effective supervisor are different.

Take the case of Jane, a strong, task-oriented, problem solver – especially when she worked alone.

But as a supervisor, she’s a bust.  She doesn’t tell her staff what she needs and seems to delight in harassing them when they do things wrong.  She publicly criticizes anything she doesn’t agree with, loudly and relentlessly.  She blames and attacks others when she’s not successful, and casts suspicion and doubt on people who aren’t her favorites.  She ignores obvious legalities about confidentiality.  She’s negative, bullying and abusive.

Go back to the initial decision to promote her. What considerations went into it and how was the opportunity presented?  The overall perspective on a promotion should be that it’s a trial period.  Anyone moving from worker to supervisor has a lot to learn.  So be specific about your expectations of the employee in their new role and offer to help them make the transition.

Now comes your moment of truth. You have to face the music. Part of being a successful leader is making decisions for the betterment of the whole organization, even when you know your decisions are only best guesses and someone might disagree and have hurt feelings.

Jane needs to be demoted to become a worker again in her previous group or, more likely, demoted sideways so she doesn’t have to face her former co-workers after having been demoted.

The more you promote good workers without carefully examining the capabilities necessary to be a good supervisor, the more you’ll continue having heartache.  The more you avoid evaluation conversations, the poorer will be your results as a people manager.  The longer you allow Jane to victimize her staff; the longer you put off the conversation with Jane, the bigger the problem will grow.

And don’t chicken out by using email to avoid the conversation.

Too many people are blindsided because they think that being right is enough.  It isn’t. And righteousness can make you blind to the unwanted consequences you’ll create.

So what should you do when you’re absolutely right about what’s wrong?

All three examples had the same underlying pattern: people who were sure they were right and confronted, harassed and bullied other people with their righteousness.  In each case also, the other people pushed back hard, and the righteous person suffered and felt blindsided by unwanted consequences.

Sally was surprised her boss was angry after the grapevine told him what she said behind his back.  After all, Sally knew she was right.  She was also surprised her boss thought she was negative, difficult to work with, didn’t want to plan with her and now had his eyes out for her replacement.

Jane was always surprised when people disliked her.  She couldn’t understand why.  She was only telling the truth.  She was also surprised when Barry’s boss wrote her up as abrasive, abusive, disruptive, bullying and not a team player.

Harry was released that day.  The owner said that although Harry had tremendous promise and had been the spark plug of the project, he wouldn’t allow any employee to take that hostile approach with senior staff.  They’d suffer without him but they’d manage.

Sally, Jane and Harry’s righteousness blinded them to fairly predictable reactions from the people around them and to the importance of acting strategically in making their points.

I’m not saying they should have overlooked what they saw and remained silent.  But being right isn’t enough.

Be strategic in how you go about trying to fix the problem. After you’ve judged what you see, step back and think about the most effective strategy to change the situation without going up in flames.

If you’ve decided that you’re being treated unfairly and the situation won’t be rectified, make your point with good grace and leave, if necessary, with a good referral.  Or choose to go up in flames and be happy with the consequences of your choices.

Good tactics and high standards protect everyone from unprofessional behavior.  You can learn to eliminate the high cost of low attitudes, behavior and performance.

All tactics are situational.  Expert coaching and consulting can help you create and implement a plan that fits you and your organization.

We want to be people of our words; we want to be ethical and honest, and have trustworthy character; we want to do our duty.  But sometimes our loyalty to our vows – especially our marriage vows and vows to take care of parents or children – makes our lives a living hell and also sets a terrible example for our children. Deep in our hearts we know we must stop being loyal to those vows or our lives and spirits will be destroyed. But how can we stop honoring our vows?

  • In public we pledge many things in our marriage vows. But suppose our spouse turns out to have deceived us and reneges on their side of the vows?  Suppose that husband turns out to be physically, mentally and emotionally abusive?  Suppose he harasses, controls, bullies or abuses his wife?  Supposes he justifies his actions by saying that he’s the head of the house and she must do what he says?  Or suppose he blames his lack of self-control on her and uses threats, guilt and shame – his rage and violence are her fault and if she did what she should, he’d treat her better?  Or suppose that wife turns out to be manipulative and controlling?  Or supposes she’s lying, crazy and always verbally, emotionally and physically abusive in order to beat the husband into submission?
  • In private we may pledge many things to our parents, especially as they get older. But suppose they’re narcissistic, demanding, bullying and toxic.  Suppose they squander all their money against our advice and then they insist we spend all our money on them – either taking care of them or sending them to an expensive, assisted living facility?  Suppose they are relentlessly critical, scolding, chastising, whining, complaining and demeaning, and nothing we do is ever good enough?  Suppose they are vicious in private but sweet as sugar in public, so every thinks they’re saints while they act like devils in private?  Suppose they’re lying, manipulative and back stabbing – they praise their favorite child, put us down and leave everything to the favorite while we’re the ones taking care of them?  Suppose we think we’re responsible because they raised us, we think we owe them and we still want their approval?  Suppose we feel guilty if we think of acting like ungrateful children and abandoning them in their hour of need?
  • In our hearts we pledge to take care of our children until they can take care of themselves very well. But suppose they’re 40 and still living with us because they never took our advice and never got good careers or married the right person or held a job?  Suppose our toxic children are rotten to us until they need something?  Or they threaten to deprive us of our grandchildren unless we give them everything they want, even to divorcing our spouse, whom they hate?  Suppose they still act like spoiled, vicious, toxic teenagers, blaming us for all their failures, feeling entitled to everything they want, full of sneering sarcasm, back-talk, temper tantrums and demanding that we slave for them?  Suppose we still think that if we love them enough, if we’re nice enough to them they’ll finally grow up and become successful?  Suppose we’re afraid they’ll fail completely and end up homeless if we don’t give them everything they want?

Those are horrible scenarios but all too common.

Probably, we’ve discovered the hard way that we can’t make things better by being peacemakers.  Tactics like begging, bribery, endless praise, appeasement, ‘second chances,’ forgiveness, sympathy and unconditional love, and the Golden Rule usually encourage more harassment, bullying and abuse.  We won’t get the results we want; we won’t stop emotional bullies or physical bullying unless we’re clear about which values are more or less important to us.

So we wallow in negative self-talk, perfectionism, blame, shame and guilt.  We get discouraged, depressed, despairing and easily defeated.  We lose our confidence and self-esteem.

Often, we stay stuck in those versions of hell because we gave our word and we’re people of integrity – even though they broke their side of the bargain, we understand how hard it has been for them.  We think we must honor our pledge or we’d be just as bad as they are.

I say that’s a big mistake. I say, “Choose life, not a slow spiritual and emotional death.”  I say, “Examine your hierarchy of values and get clear about which values are more important to you.  Then honor the most important ones gracefully and cheerfully.”  And make yourself cheerful living a great life with your choice.

Don't be a victim waiting forever for other people to grow up or change or die.  Don’t suffer in silence.  Use your own power.  Say “That’s enough!”  Say “No!”

Often, we avoid examining that hierarchy of values and discarding those early vows until we are forced to.  We may not be willing to protect ourselves but we will act resolutely to defend others.

For example, our crazy or bullying spouse abuses the children and only then does our spirit rise up with fierce determination to protect our children.  We discard that marriage vow for the sake of something much more important than loyalty to a toxic spouse – loyalty to our children

Or the toxic parents are so abusive to our spouse and children that we take the power we need to protect what’s more precious than our toxic parents – our marriage and our children.

Or our toxic children are so vicious, nasty and abusive that our spirits will stand no more – we’ll protect our marriages, our health and our retirement funds from the energy vampires who want to suck us dry, even if they’re our own children

Sometimes we must fight ferociously to stop bullies at school, at home and in the workplace because the responsible authorities won’t act, despite the evidence. But other times, we are the problem.  We have conflicting values we can’t choose between so we don’t act effectively; we stay stuck – uncertain and indecisive.  We vacillate instead of acting with determination and perseverance.  We give in.

A few examples in different areas of life are:

While many other values and reasons can factor in, including important ones like keeping a job that puts food on the table or even survival.  I hope you can see that if all of our values are held to be equally important, then when they contradict each other, we’ll be stuck.  Or, if one value is always held to be most important, for example, non-violence, or being nice and sweet, or never disagreeing or upsetting someone, then we’re guaranteed to fail in some situations.

The way out of this impasse is to:

  1. Rank our values in importance; have a hierarchy of values. Then we know which one is more important in which situations.  For example, is it more important that your children have contact with an angry, hostile, bullying, controlling, abusive, brutal parent because children need parents or is it more important for your to set an example of standing up to bullies and protecting them from being beaten, even if that means they don’t see that parent?
  2. Honor the most important values first. Don’t honor a lesser value if that means you won’t be able to honor a more important value.  If honoring a more important value conflicts with a lesser value, honor the ones that are most important.
  3. Plan a strategy that’s most likely to succeed. Children tend to blurt things out.  They think that if they’re right, that’s enough.  Everyone will follow them or some protector will rescue them and make things right.  Adults know that in order to succeed we often have to be careful in how we do things.  And there may be no rescuer, no matter how right we are or what we think we deserve.
  4. Carry out the strategy with single-minded focus, determination, courage and perseverance. Be relentless in a good cause – your most important values.
  5. I am not recommending situational ethics; I am recommending situational tactics.

Don’t reward mediocrity.  You’d think that would be a no-brainer.  But, think again. Many larger companies and, especially, government, non-profits and public service organizations have unwritten policies protecting managers and employees who can’t be trusted to handle important, necessary tasks.  Small companies usually do a better job of avoiding this trap because they simply can’t afford to keep deadwood around.

I’m suggesting that you get rid of employees you can’t count on.  Or maybe I should say, get rid of employees you can count on:

Instead, reward and keep the solid workers as well as the shooting stars.  They work extra, partner to meet difficult deadlines and push to get things right.  Their personal and family time suffers because they’re dedicated but overloaded.  You’ll give them the tough projects with tight deadlines because you know they’ll do whatever it takes to succeed.  Everyone on their team and in other departments the team interacts with knows who can be counted on when the going gets tough.

In order to develop a company culture that can succeed, people who can’t be counted on can’t stay.  Be honest with yourself, and evaluate honestly and explicitlyBe resoluteStop bullies; stop their bullying you.

As a manager, you must respond to the early warning signs that you don’t trust people and can’t give them assignments that count.  Find another place for them.

As a co-worker carrying someone else’s burden, make waves and polish your resume.  Don’t stay in a culture that rewards mediocrity and toxic behavior just the same as superior performance.  Barely good enough isn’t good enough for long-term company success and job security.

As a director or owner, don’t accept people who barely skate byRemove managers who are political animals and wimps, who’ll become just-good-enough, long-term managers and who’ll perpetuate a culture of mediocrity until the organization slowly sinks.

High standards protect everyone from unprofessional behavior.  You can learn to eliminate the high cost of low attitudes, behavior and performance.

To be a successful administrator, basic operational savvy is necessary.  But to be a successful leader, you must also master human savvy. For example, Joe worked his way up through the financial ranks and had mastered three of the major skills of internal operational savvy:

  • Setting high performance standards.
  • Project management.
  • Financial soundness.

Joe’s teams met their goals within budget and deadlines.

But Joe was always passed over for promotions to leadership.  Why?  Basic operational savvy isn’t enough to make leaders even partially successful.

When I explained to Joe that he was missing the human savvy I’ll describe below, he said he couldn’t change.  He had strength of character and responded successfully to the ups and downs, and the challenges of business.  But he said he was an introvert.  He could achieve high performance in operational areas but it wasn’t his personality to excel in people areas.

Joe’s response is nonsense.  He doesn’t need to become an extrovert or develop the personality of an archetypal used-car salesman.  But if he wants to advance his career, he does need to master his innate human savvy—the universal human attributes for empathy and sympathy, for knowing what makes people tick, and for transmitting and enhancing passion and dedication.

Joe’s progress was halting when he was simply memorizing lists of how-to’s.  But his learning took off when he modeled himself after the subject of one of the best leadership books, “Team of Rivals: The Political Genius of Abraham Lincoln,” by Doris Kearns Goodwin.

Joe saw himself as having a personality similar to Lincoln: a melancholy introvert who could come out of his shell to make human contact.  Lincoln’s human savvy was a crucial component of his success.  Joe resolved, “If Lincoln could do it, so can I.”  Joe drove himself to use Lincoln as his guide and to learn what Lincoln learned.

One of the important personal skills Joe learned was critical listening.  Instead of listening only to the dictionary definitions of words, he trained himself to hear “the message behind the message.”

That essential information taught him what concerns other people have and what they really want.  Joe used what he learned in order to connect with his team on an emotional level, so he could help them dedicate to their mission.

Lincoln said that the most important task of a leader, once he has finally decided on a course of action, is to educate people so they are inspired to proceed on that course.  Lincoln used insightful comparisons and memorable stories to transfuse people with his vision, dedication and perseverance.  Joe realized that appropriate stories have an emotional impact greater than the effects of logical arguments.

Like Lincoln did, Joe can now tell memorable stories of his team’s effort and progress.  His staff is now enthused to achieve team and personal goals in the face of challenges that demand their best.

Joe also sets high behavioral standards and holds his staff accountable for behavior that reflects good attitudes.  He’s stopped bullies and even had some success getting difficult messages across to abusive, toxic staffHis best workers are happier now that he’s weeded out the slackers and bad apples.

Now his superiors say:

Many people teach basic operational savvy as if it’s all that’s necessary for leadership success.  But good administrators aren’t necessarily good leaders.  Basic operational savvy is necessary, but it’s not enough. Leadership success is more all or none.  You can succeed only if you master human savvy.

Increasing productivity is relatively easy because you can measure and quantify production, and then respond effectively.  But how do you fix poor attitudes, which you can’t quantify? Actually, it’s not that hard.

A list of poor attitudes typically presented to me by managers and employees includes negativity, insubordination, narcissism, hyper-sensitivity, bullying, abuse of power and lack of responsibility.

A typical list of behaviors that result from those attitudes is: chronic gossip, back-stabbing, sarcasm, negativity, manipulation, sabotage, formation of cliques, nepotism, favoritism, critical complaining, whining, demeaning comments, bullying bosses, dishonest evaluations, flaming e-mails, disrupting meetings, abusive remarks, ignoring suggestions, “Drama Queens,” blowing up in response to feedback, turf-control, crabbiness, over-reactions, lack of communication, mind reading, people who want their minds read, pointing fingers, taking things personally, the loud, silent treatment and my all-time favorite: “not my job.”

I use a straightforward, action-oriented approach that changes company cultures infected with poor attitudes.  The key is to be clear and specific about which attitudes and behaviors you want, and then to require participation in a culture that has them.  Don’t be a conflict-avoidant manager.

How do you clarify attitudes you can’t quantify?  The first step is to acknowledge that although you can’t quantify attitudes like “narcissistic control-freak,” you can recognize and document behaviors without resorting to mind reading, moral judgments or personal attacks.  Then you can act on your documentation of non-professional versus professional behavior.

Make sure it’s legal.  Then everyone from the owner on down is required to subscribe to or sign off on the new code of professional behavior.  The code then becomes a significant part of everyone’s evaluations.  Be consistent in rewarding the desired behavior and having consequences for actions against your code.

You won’t get everyone to buy in immediately.  So what?  Band together with the core group that wants to turn things around or to improve what you already have.

As you weed out a few resistant bullies, you’ll find that merely going through the process will change most employees’ behaviors.

Reinforce your expectations with new employees; publicize your code during hiring interviews.  Don’t bring people on board who argue with the code or who think the team should adjust to accommodate their personality or favorite styles that violate your code.

If someone has toxic behavior in another department, don’t bring them into your team in hopes you can change their long-term patterns.

High standards for positive attitudes protect everyone from unprofessional behavior.  Learn what you can do to eliminate the high cost of low attitudes, behavior and performance.

In a previous article, “Best Methods to Stop Bullying in Schools,” I came out strongly against principals, teachers and school programs that focused only on stopping bullies by understanding, education, compassion, forgiveness and therapy of bullies, without any effective effort to stop the bullying.  They had no strong and firm consequences for harassment, taunting, teasing or physical abuse; or for any of the forms of bullying – overt, covert, verbal, emotional, physical and cyberbullying. Some commentators challenged my views – they insisted that changing the attitudes of bullies should be the major goal of educators and they quoted the parables of the Prodigal Son and the Golden Rule.

These well-meaning commentators, using the parable of the Prodigal Son, said that our hearts should go out to the poor bullies.  They imagined these abusive predators as having horrible childhoods that caused them to turn to bullying to gain control and power, and to boost their confidence and self-esteem.  Just like the Prodigal Son, bullies don’t know any better.

These commentators seemed to think that, just like the Prodigal Son, saving the bully is more important than the feelings of the targets. They think the bully was more of a victim of his upbringing than the people he was victimizing.  They seemed to think that we had an either-or-choice: to focus on understanding, love and forgiveness in an effort to educate bullies or to punish them, make them feel bad and drive them further into anti-social ways of acting.

Therefore, they claimed that all efforts should be directed at educating and rehabilitating bullies.

I disagree.  The choice between educating bullies or protecting targets is a false choice.  I think we must use both approaches and in a specific sequence:

  1. Stop bullies in their tracks with swift, firm, strong consequences for bullying.
  2. With compassion; educate, therapeutize and rehabilitate bullies.

Then, we’ll see which bullies rapidly change their behavior and which will remain narcissistic bullies.

I do not think the one – the bully or Prodigal Son – is more important than the many – the targets of bullying and abuse. I prefer Mr. Spock’s judgment, from the original Star Trek, “Never sacrifice the many for the sake on the one.”  I’d rather protect the many targets of bullying so they’re not converted into victims.  I worry first about the many precious psyches of the targets before I worry about the few damaged psyches of the bullies.  First, create a safe environment for the targets.  Then rehabilitate the bullies, if possible.

Begging, appeasement and the Golden Rule do not stop relentless bullies.

The better analogy is the abusive husband and the battered wife – or vice versa. Would those commentators, who have such tremendous sympathy for bullies, tell battered women to:

We protect the targets.  We remove the bully.  We don’t let the target be subjected to repeated victimization while we get swayed by our sympathy for the abuse we think the batterer must have had when he was a child.

I think that, in general, the first step in changing the behavior of bullies is to have strong consequences.  Then education, compassion and therapy have a chance.  But at least, during that time targets are protected and safe.
