People often wonder if they’re being bullied, controlled or abused by their spouses.  They want experts to help them recognize the signs and give them an educated, experienced opinion so they’ll have a new weapon in the next round of the endless battle.  That’s a useful tactic but the major benefits are not what most people think. In addition to overt threats and violence, some criteria that we’re facing bullying, controlling or abusive husbands or wives are:

  1. After marriage or kids, they changed from charming to controlling, sometimes step by step.
  2. They make the rules; they control everything.  We feel emotionally blackmailed, intimidated and drained.
  3. Their standards rule – our “no” isn’t accepted as “no.”  Their sense of humor is the right one.
  4. They isolate us.
  5. They control us with their disapproval, name-calling, putdowns, demeaning, blame, shame and guilt-trips.  They use the opinions other people who agree with them – their friends, their parents – to justify what they do.
  6. They don’t take our kindness, compassion and sympathy as a reason to stop.  They take our self-control as an invitation to bully us more.
  7. They’re willing to argue forever and never admit that they have to change.  Whenever we make a good point, they attack on a different subject.

Or we might recognize the seven warning signs of bullying, controlling narcissists:

  1. They think they know best about everything.
  2. Their excitement is contagious and sweeps us along.
  3. They think they don’t have anything to learn.
  4. They’re more important than we are.
  5. They think their rules should rule.
  6. Everyone is a pawn in their game.
  7. They think their excuses should excuse them.

Both lists are phrased as “They,” but really – we give in; we let them win.  We’re the ones who think good reasons or arguments, more understanding, begging, bribery, appeasement, forgiveness, unconditional love or the Golden Rule will work if we try hard enough.  We’re the ones who think we’re wrong if we give up on someone.

The major, but usually overlooked, benefit in recognizing and labeling the patterns of behavior as “bullying” and the person as a “bully” is that it’s a powerful label.

  1. Indeed, many men women allow themselves to be bullied repeatedly because they don’t recognize and label the control and abuse as “bullying.”
  2. But when we label what’s happening as “bullying,” the unknown terror no longer seems so overwhelming; it’s reduced in size as the light of a strong label shines on their behavior.  Our shame, guilt, doubt and hesitation decreaseOur self-bullying, negative self-talk decreases.
  3. Our spirit rises up; we feel energized and empowered to fight back.  Our will, determination and dedication are strengthened.  Our courage, perseverance, endurance and resolution are engaged.  We won’t quit any more and temporary defeats don’t defeat us for long.
  4. We take charge of our attitudes and feelings, and increase our self-confidence and self esteem.  In so doing, we take charge of our actions and our future.  We gain clarity about our goals and seek personalized coaching to develop a plan and carry it out.
  5. Once we know what we’re up against, we look for information, skills and help.  We feel more powerful when we re-enter the fight.

Most people believe that happy employees are more productive, treat each other better and give better customer service.  That’s not true. When human resource departments push employee satisfaction initiatives at work, too often they encourage the most selfish, negative and hostile employees to harass, bully and abuse coworkers and supervisors.

Of course, I’m not encouraging companies to mistreat their employees.  But I am encouraging leaders to question the assumed correlation between happiness and productivity, between satisfaction and teamwork.

A recent report in the Harvard Business Review, “Employee Happiness isn’t Enough to Satisfy Customers,” also suggests that there is no correlation between employee satisfaction and customer service in the workplace.

Here’s why.  Usually, mediocre and poor employees and managers are happiest when they work less and are held to lower standards.  They want or feel entitled to whatever makes them happy, but they won’t pay for those rewards by increased productivity.

These people often want to rule the roost.  When they’re empowered by being listened to, they become mean, vindictive and cruel.  They use their power to increase bullying and abuse of the most productive employees and managers, and of people they simply don’t like.

Employee satisfaction programs encourage the most negative, bitter and hostile people to vent their anger and to continue venting forever.  As long as they’re venting, someone will be catering, begging and bribing them.

I’ve seen that time and time again.  So have you.  Think of all the people you work with.  Ask yourself questions about each one individually, “If that person was in charge, what would happen – who are their favorites; what corners would they cut; are they lazy, negative, hyper-critical slackers; are they gossiping, back stabbing rumor mongers; would they try to bring everyone into the team?”

Instead of focusing on employee satisfaction, survey your most productive, lowest maintenance employees and managers.  By “most productive,” I don’t mean only “shooting stars.”  I also mean steady, highly competent employees.  Don’t ask the mediocre or “bottom feeder” employees and managers what would make them happier.

Don’t have HR departments do these surveys; they’ll get lied to.  Use written surveys but don’t pay much attention to them; people expect them but you won’t get the critical people-information you need.  Conduct skillful personal interviews with the right employees to identify the people or departments whose poor attitudes thwart or destroy productivity.

Ask the most productive employees, “What would make you more productive (effective, efficient)?”  Focus on, for example, better operational systems, better technology and better coworkers.

Give your most productive employees and managers what they need to be more productive. The technology and systems are usually straightforward areas.  Critical to your success is constant churning of your poorest employees and managers so the most productive ones can be even more productive.

Ask the most productive employees, “What rewards do you want for being even more productive?”  Give them much of what they want.  Remember, one highly productive employee is worth at least two poor ones.

Usually, you’ll find that the number one desire of highly productive staff is better coworkers, so they can accomplish more and look forward to working with people who also hold up their end of the table.

Don’t cater to poor attitudes.  Stop negativity, entitlement, harassment and bullying at work.

HR usually distracts and detracts from efforts to increase customer service or productivity.  HR tends to focus on surveying and catering to the happiness of all employees, which does not increase customer satisfaction.  HR usually doesn’t survey customers and you don’t want them to.

Focus your own efforts on measuring productivity and customer service.

As a leader, if you say, “I don’t know who my most productive employees are,” or “I don’t want to hurt the feelings of employees or managers that I don’t interview” you’ve just shown that you aren’t doing your job.

Give your best employees what they need or you’ll stimulate turnover of the people you need to keep.

Here’s an email I received from an abused wife, hoping her story helps other women recognize and get away from their controlling, bullying, abusive husbands before it’s too late. “I hope my story might help someone.  I have known my husband since I was 18 years-old.  We worked together and his sister and I were friends.  I was married at 16 to my first boyfriend, so my now husband was just a friend, although I always knew he had a soft spot for me.”

“Years later, when I was divorced, I went out with my now husband, but I didn’t have the feelings for him at that time that I do now, so I ended the relationship.  Eventually we ended up back together and he won me over.  He was a quiet man, very deep, didn’t say much, but was always very kind and nothing was too much trouble.”

“My sons who obviously had known him since they were little boys, but are now grown up and married, adored him.  We ended up getting married and I thought I had met the man of my dreams, but it didn’t last.  As soon as we got engaged it all started to change.  He has hit me, nearly broken my fingers, but the violence has stopped since I called the police.”

“He had never been married before and never wanted to, that I know for a fact.  He is very moody and often put himself in the box room for weeks on end and not speaking. I own my own home and have always worked full time.  I am very bubbly person and have lots of friends, where he has always been a loner.”

“He told me that I needn’t work full time anymore, so I took a 2-day-a-week job.  That’s when it really got bad.  He often leaves in the clothes he stood in and takes all of the bill and shopping money.  He would stay away for 3 weeks at a time.  It wasn’t about him being with women or anything, that I know, but he goes on drinking binges which he never used to do.  He spends all of the money and texts me all of the time, calling me names, putting me down and being very abusive.”

“I have started divorce proceedings as he is putting the home I have lived in for 25 years at risk, with him taking all of the money.  Because the house is mine and in my name, he said that my sons should pay the mortgage when he is not there as it is their inheritance, as he calls it.  Obviously I love him but cannot take anymore.”

“To anyone out there, these people will not change and are unable to change.  They will grind you down, just as I have been and you will end up feeling worthless.  I am a good person and I have a medical working background, so I have a pretty good idea what I am talking about.  I also have friends in the medical field who have advised me that these controlling people will never change.”

“I am at the moment trying to keep hold of my home.  He keeps sending me texts saying he is going to see me in the gutter.  Please don’t let these controlling people to this to us. I hope my story helps in someway.”

Notice some typical early warning signs:

  1. He changed from charming to abusive, sometimes step by step.  When she put up with a step, he escalated to the next step.  Bullies don’t stop until you stop them.
  2. Overt physical violence – they shove, slap or hit you; force you to have sex; force you to lie or drop the charges if the police were called.  In this case, she stopped the overt physical violence when she called the police.  Good.  Now there’s a police record.  But he then shifted to control and bullying, which wouldn’t get the police involved.  When she stayed with him, she gave him a green light.
  3. They make the rules; they control everything – what you do, where you go, who spends the money and what it’s spent on.  You feel emotionally blackmailed, intimidated and drained.
  4. Their standards rule – your “no” isn’t accepted as “no;” they’re always right and you’re always wrong; their sense of humor is right and they’re not abusing you, you’re too sensitive.
  5. They isolate you – they won’t allow you to see your friends or your family, go to school or even work.  When she quit her full-time job and became depended on him, the control and abuse increased.
  6. They control you with their disapproval, name-calling, putdowns, demeaning, blame and guilt – no matter what you do; you’re wrong or not good enough.

Bullies don’t take your kindness, compassion and sympathy as a reason to stop.  They take your passivity as an invitation to bully you more.  It’s the same at work, at school and in romance.

A few suggestions for then and now

  1. Get away or get rid of him at the first sign.  Notice that she had signs when they were engaged, before they were married and there were also no children at stake.
  2. Don’t think you can change him by staying.  The best help you can provide is getting away.  That may or may not be motivation for him to change on his own, but at least he’ll be far away from you.
  3. Don’t let him control you.  Notice what happened when she quit her job.  Don’t believe him when he says you’re worthless and the problems are your fault.
  4. Since he’s harassing you with text messages and has a history of physical violence, get a restraining order.  Keep a record of all the messages (including the threatening ones).  Call the police if he continues.  Cut off all contact with him.
  5. Find allies and supporters.  Remove any splinters – people who don’t support you.
  6. Be brave, determined and relentless.

Many women allow themselves to be bullied repeatedly because they don’t recognize and label the control and abuse as “bullying.”  When you recognize and label these bullies’ tactics and tricks, you’ll be empowered to resist them.  When you learn effective skills and techniques, you can resist them successfully.

Peaceful methods (understanding, tolerating, logic, reasoning, forgiveness, their sympathetic therapy) sometimes stop mild bullying.  But you need firmer, stronger methods to stop relentless, determined, bullying husbands.

Of course it’s usually not easy to stop the behavior or to get away.  There’s no one-size-fits-all answer.  Tactics must be designed for each situation.  Factors such as money, children, outside support, age, health, threatened increase in abuse to physical brutality and murder, and family of origin and cultural values can be extremely important in designing effective tactics.

But the first step is always for women to make an internal shift from acceptance or tolerance (even though you may hate him underneath) to a commitment and determination to end the abuse and bullying, no matter what it takes.  Without that inner commitment, women usually end up begging the husband to change and waiting forever.  The inner commitment is necessary to give strength and power to the right tactics in your hands.

What are the warning signs of controlling husbands?  Here's my list of the top dozen.  Do you have any to add? 1. Overt physical violence - they shove, slap or hit you; force you to have sex; force you to lie or drop the charges if the police were called. 2. You're afraid you'll trigger a violent rage - you walk on eggshells; they intimidate you with weapons; they threaten you, the children, the pets, your favorite things. 3. They make the rules; they control everything - what you do, where you go, who spends the money and what it's spent on. 4. You feel emotionally blackmailed, intimidated and drained. 5. You're told you're incompetent, helpless and would be alone without them. 6. You're told that you're to blame if they hurt you. 7. They push boundaries, argue endlessly and withhold approval and love if you don't do exactly what they want. 8. Their standards rule - your "no" isn't accepted as "no;" they're always right and you're always wrong; their sense of humor is right and they're not abusing you, you're too sensitive. 9. They isolate you - they won't allow you to see you friends or your family, go to school or even work. 10. They control you with their disapproval, name-calling, putdowns, demeaning, blame and guilt - no matter what you do; you're wrong or not good enough. 11. Your concerns generally don't get dealt with - theirs are more important so they can ignore your wishes. 12. They control you with their hyper-sensitive, hurt feelings and threats to commit suicide.

In addition to controlling you by making you afraid, they are the sneaky, manipulative schoolyard bullies who have developed adult ways to dominate, abuse and bully.

The same list applies to abusive, controlling, bullying wives, partners, boyfriends, girlfriends, teens and friends.

Doesn’t a good manager solicit and incorporate employee feedback?  Isn’t employee happiness a major factor in building morale and teamwork? Well, yes.  With most employees you’d think that’s true.  But listen to what happened to Claire’s team, which harbored an unhappy, negative employee, Heather.

Heather was a chronic, whining complainer.  Nothing was good enough for her.  She criticized and disparaged everything Claire did.  She looked down her nose at Claire.

The tea in the break room was never good enough for Heather.  The soda and snacks at trainings, the seating arrangements and even the carpet in the training room never pleased Heather.  When Claire did what Heather seemed to want, Heather found something else wrong or changed her mind.  Heather was unhappy and told everyone it was Claire’s fault.  No matter what Claire did, she could never please Heather.  Heather was relentlessly hostile and verbally abusive.

Heather was a manipulative bully.  She used her unhappiness, negativity, criticism and verbal abuse to get Claire to try to please her.  But what could Claire do?  Wasn’t she supposed to try to make Heather happy?  Wouldn’t Heather be a more productive worker and better team player if she was happy.

When Claire accepted the assumption that she should do everything to please Heather, Claire gave Heather control of the team.  A few people joined Heather’s clique and bad mouthed everything Claire and the rest of the team did.  The rest of the team slunk away and tried to ignore Heather, despite the hostile environment she created.

Heather’s unhappiness and constant complaining triggered a pattern in Claire that I call “Self-Bullying.”  Claire accepted Heather’s assumptions about who was the failure.  Claire mentally beat herself up for not being good enough to please Heather.  Her self-doubt increased and her confidence and self-esteem plummeted.

As hostility increased and morale fell in Claire’s team, productivity also fell.  Sick leave and turnover increased.

I was brought in as a consultant and coach to help Claire’s once productive team.  We quickly developed a practical supervision and performance improvement plan that Claire could use for Heather.  But Claire wouldn’t implement it until she had done some major inner work.

Claire had to change her ineffective beliefs that:

  • Everyone will become happy and productive if you give them what they want.
  • Managers like Claire should make employees happy.
  • Employee satisfaction is the key to team success.

The key change for Claire was recognizing Heather as a bully.  Heather had learned to use her distain, unhappiness and criticism to get people to try to please her.  With this tactic, she dominated and controlled her environment.  But once Claire recognized Heather as stealth bully, Claire was freed from her own self-bullying.  She was motivated and empowered to use the practical performance improvement plan effectively and successfully.

Heather wouldn’t improve her attitude and her team behavior.  She soon left.  The whole team heaved a great sigh of relief.

Why had Heather been allowed to remain with the company after she had treated her former manager the same way?  I’ll give more details of how Claire was finally successful, in an article to appear in the Denver Business Journal on February 15, 2008.
