If you have a consistent pattern of avoiding evaluations, criticism, and potential conflict at work; if you hope that problems will solve themselves if left alone; if you think that the best way to motivate all employees is to give constant praise and more benefits; if you won’t say, clearly and honestly, “That’s not good enough,” then you can’t be an effective manager. You’ll create a hostile workplace; you’ll never stop bullies and bullying.

“Conflict avoidant” or “conflict phobic” managers get less peace and more trouble than they hope for.  When you give up authority, standards and accountability you only make space for harassment, bullying and abuse at work to grow larger.  Professional behavior and productivity decrease, decent employees act out, pathological harassment and bullies (never satisfied by appeasement) take over and the best employees bail.

Two examples:

  1. A manager who hated confrontation and conflict supervised a team for 15 years with no performance evaluations for professional staff, all discussions done individually behind closed doors, no public disagreements allowed and all major decisions made by consensus.

The results were inevitable: crucial plans were rarely implemented; two door-slamming, senior staff took control because other employees were afraid to protest; warring cliques formed; negativity, rumors, blame, abuse and scapegoating ran rampant; bullying escalated; turnover of both professional and support staff soared.

  1. Another organization that prided itself on being caring and people-centered had not released an employee in 10 years. One employee, Rebecca, was brilliant and entertaining but was a mediocre performer who spent most of her time chatting with unproductive cronies. Her supervisor had never documented her poor performance and excessive socializing. In contrast, Grace had worked there only 6 months but had done a productive job that could have been well documented.

The supervisor preferred Grace and wanted Rebecca to leave. But, of course, Rebecca and her cronies used bullying tactics to stay and to force Grace to leave.  Why should a good producer work with managers and staff who accept dishonesty, slacking and mediocrity?

A consistent pattern of conflict avoidance is always backed by rationalizations, excuses and justifications.  Conflict avoidant managers are usually afraid of displeasing others. Actually, they’re afraid of the bullies while they ignore the pain and anger of the bullied targets.

Responsible adults don’t whine, “Why can’t we all just get along?”  They do something about it.  Leaders set the tone at work and make it happen.  If your prime directive is to get along and never confront anyone, stick to recreation sports and don’t go into business.

If you’re not sure how to evaluate; learn.  Learn to convert confrontation and conflict into discussion, and to apply the necessary accountability procedures routinely, fairly, firmly and matter-of-factly.

If you think it’s wrong to evaluate and be demanding or if you’re cowardly, then you’re not a manager.  You’ll never stop bullies or lead a high performance team, you’ll run your part of the organization into the ground and you’ll leave a really messy diaper for someone else to clean up.  You’re being disloyal to your company, your own career and the people who depend on you.

Stand up for high standards – set the tone and do the work.  Of course it’s hard - if it was easy, anyone could do it.

While bullying bosses are recognized problems, the cancerous effects of no-conflict zones usually fester unnoticed until they metastasize. In the quest to be respectful of people’s feelings, ineffective leaders have covered up problems or rushed to easy, token resolutions.  They have abandoned the most effective tools for creating innovation and improvement - challenge and opposition that promotes creativity and brings out the best efforts of worthy staff.  Conflict-avoidant managers cannot be effective leaders.

The problem is not disagreement; the problem is escalation – in either direction. The challenge for leaders is to find the sweet spot between the extremes.  The key to success is the fundamental agreement to use the opposing forces for the common good while preventing escalation.

One organization I worked with had decreed there would be no emotional responses or disagreement. Everyone was required to be calm, sweet, kind and reasonable in public.  Disagreement was hidden behind closed doors and, even then, had to be circumspect and cloaked in appreciation and praise.  There were very strict communication formulas, ostensibly so no one’s feelings would ever be hurt.  Not only were sticks and stones forbidden, but also honest words.

Typical of such poisonous situations, overt channels of responsibility, authority and accountability had become shams. A small clique of the most difficult and manipulative people used their hypersensitivity to control the organization behind the scenes.  The best games-players intrigued to make decisions in their own best interests.  Quality employees started leaving.

Apposition is a better word than opposition to describe passionate disagreement that promotes the greater good. Your opposable thumb and forefinger often appose by pushing against each other hard so you can pick up your pencil and get to work.  Apposition creates opportunity and promotes success.

If disagreement has been suppressed, the initial steps in transforming a toxic culture will seethe with emotion. Pay the price and move through the flare up.

You don’t need to initiate angry confrontations in order to be clear and firm about standards of productivity, quality or behavior.  But if the other person wants to start a fight or throw a fit, effective leaders learn to deal with emotionally charged interactions rapidly and effectively.

Conflict is nothing to be afraid of - appreciate and respect worthy opponents who bring out the best in both of you.

The best leaders seek areas of disagreement and challenge. Emotion, challenge and disagreement power the engine of leadership.  To drive success, moderate and direct that fuel appropriately.

Almost every one of the women who’ve interviewed me on radio or TV admitted that they were raised to be “nice girls.”  Their mothers had taught them that the most important value was to be nice, polite and sweet at all times.  They should ignore or rise above bullies; feel sorry for how empty and insecure bullies must feel; how horrible bullies’ family lives must be.  Nice girls should try to understand those mean girls, to forgive them and to tolerate their nasty, insulting, abusive behavior. Nice girls should be sweet and kindly in all situations; not be disagreeable, not make scenes, not lower themselves to the level of the mean girls by pushing back verbally or physically.  Nice girls were raised to believe that the virtues of loving compassion and sympathy were their own rewards and would also, eventually, stop bullying.  Nice girls were to live by the Golden Rule.  Being a virtuous martyr was preferable to acting “not-nice.”

As a result, when these nice girls became adults, they had trouble protecting themselves from bullies.

Many had married nice guys so they didn’t have to worry about bullying at home.  But they didn’t know how to stop bullies at work, especially stealthy, covert, sneaky female bullies.  They didn’t know how to teach their children to stop bullies at school.  They didn’t know how to protect themselves from manipulative, abusive, controlling, narcissistic, nit-picking, negative, self-centered relatives, friends or neighbors.

And, in addition to the emotional scars and the feelings of helplessness and impotence in the face of the real world, they bore a measure of anger toward their mothers for not teaching them how to be effective as grown ups.

The start of their change was to openly admit that, in this area, their mothers were wrong.

Their experience had taught them that they needed to feel stronger in the face of bullies, to learn to act more effectively now and to teach better skills to their children.

They had to decide which values were more important than being nice. They had to adopt a new hierarchy of values to reflect what they’d learned.  They had to discard their childhood rules and roles, and adopt new ones as adults.  Once they made the decision to determine their own values, they felt a surge of power, confidence and self-esteem.

At first they thought that they needed at least two hierarchies of priorities; one for their home life and one for the outside world.  This was abhorrent to many because it sounded like situational ethics.  But it wasn’t.  They would have the same ethical framework and merely different tactics that fit their different situations.

A general example of the new hierarchy they all adopted was that although being nice, sweet and agreeing with people might still be important, protecting themselves and their personal space was more important.  Being treated well was more important than keeping silent and not making a scene or not creating a confrontation.  Speaking up and keeping themselves and their families safe was more important.  They would not allow toxic waste on their “Isles of Song.”

Determination, will and perseverance were more important qualities than being nice.  These qualities gave them the power to take charge of their lives.  They didn’t have to be mean, but they did have to be strong, courageous and sometimes firm.  They were the ones who decided what they wanted and needed; what was right for them; what their standards were.  These decisions were not consensus votes affected by the desires and standards of other people.

Their tactics had to be situational.

In their personal family lives, where niceness was usually reciprocated, they could usually interact by kindly suggestion and often be very forgiving of some behaviors.  But with some relatives in their extended families, they had to be more direct and enforce more boundaries; no matter what other people thought was right or thought they should put up with because the bullies were “family.”

In most other situations – work, friends, their children’s schools – they had to overcome the idea that being open and firm automatically meant confrontation, which they’d been taught to avoid at all costs.  They had to learn how to speak clearly, disagree in a nice and firm way, and make things happen even if it made people uncomfortable; especially people who were abusive or slacking in their responsibility to protect their children.

The hardest skill for many of them to learn was how to isolate some bullies or to work behind the scenes to thwart covert attacks from sneaky, manipulative bullies.  But once they’d stopped thinking that being nice was the most important value, they were able to learn these skills. You may be the target of a bully, but you don’t have to be a victim. Bullies can go after you in many ways; physically harming you or threatening to hurt you; inflicting emotional pain through harassment, relentless criticism, taunting, put-downs, cutting out, manipulation, controlling, back-stabbing, spreading rumors, telling secrets, embarrassing you or generally mean behavior; cyberbullying.

In all these situations, the first step in defending yourself and in stopping bullies is the same and always has been.  This is the first step, even before you use any programs that are designed to stop bullies in schools or at work.

For instance, we can go back to Homer’s “Odyssey.”  At the end, after Odysseus and his son, Telemachus, have killed all the abusive suitors, they flee with two faithful servants to the mountain home of Odysseus’ father, Laertes.  They know they will pursued by all the older men of the city, the fathers and uncles of the dead suitors.

In the final confrontation, hopelessly outnumbered, Laertes kills the father of the most evil suitor.  Odysseus loses control of himself and goes berserk.  He advances in a murderous rage to kill all the fathers and uncles.

Athena suddenly appears and speaks the words that that exemplify a central belief of the Greeks about how to face whatever the world throws at you – whether overwhelming odds, verbal and physical abuse, unfairness, your fear and hesitation, your loss of self-control, bullies.

Take Athena’s command out of context – it’s not about the trigger; it’s about your necessary first step in response to any situation.

Athena says, “Odysseus!  Command yourself!”  And when Athena commands, we best listen.

There it is; the key to all success; the start of everything we must do – “Command yourself.”

Begin by commanding yourself.  In Odysseus’ case, commanding himself meant not starting a bloodbath, which would lead to generations of vendettas that would ruin the country.

In the case of facing a bully, we must take charge of ourselves, gather ourselves and command ourselves.  Even when we don’t know how things will turn out, we do know that we want to act bravely, resolutely and greatly.  Therefore, command yourself and go for it; 110%.

If we give in to fear, anxiety, perfectionism and self-doubt, we’ll do nothing to protect ourselves – we’ll become victims of our own panic and terror.  If we give in to anger and rage, we’ll explode, act unskillfully and do things we’ll regret.  If we don’t command ourselves, we’ll lose confidence and self-esteem; we’ll get depressed and become easy victims of the predators.

If we don’t command ourselves, nothing we do will have the power and energy needed to succeed.  We’ll be weak, hesitant, vacillating.  We’ll become victims.  We’ll take our first steps down the path to suicide.

With expert coaching and consulting, we can learn to command ourselves.  We can overcome the voices of our fears and self-bullying.

We can become strong and skilled enough to resist being targeted by bullies and to stop bullies in their tracks.  We can look at individual situations and plan tactics that are appropriate to us and to the situation.

When we command ourselves, we can overcome whatever confronts us.  We will let nothing crush us; our spirits will remain strong.  We can plan and take charge of our actions.  We can act with strength, courage and skill.  We can act with perseverance and resilience.  We can get the help we need.  We can succeed.

There’s a world of difference between being an active witness to bullying and abuse, and being merely a bystander. A bystander has already decided to be an uninvolved spectator, to look the other way, to pretend ignorance if called upon.

A witness can make a tactical decision based on the circumstances – intervene now in some tactical way or speak up later.

At work, co-workers or bosses are bullies; at home, abusive parents will harass and bully one young child while lavishing goodies on the other; in addition, toxic parents will favor one adult child over another with love and inheritance on the line.

I’ll focus here on kids, but the larger implications should be obvious when you think about slavery or the Nazis or a hundred other public examples.

Often, at school and at home, mean kids will try to turn siblings or friends against each other.

For example, Charles’ friend, Brad, was relentlessly nasty to Charles’ sister Sarah.  He made fun of her, called her stupid, dumb and ugly, and, even though Sarah was tall and skilled enough to play with the older boys, he’d cut her out of their games or he’d intentionally knock her down.

Charles looked on in dismay but never interfered.  That was puzzling to Charles’ parents because, in one-to-one situations, Charles played well with Sarah and liked her.  Yet Charles had become a bystander; he wouldn’t step up to what he knew was right.

How come he didn’t protect Sarah from Brad?  Was Charles afraid that if he interfered he’d lose a friend or that Brad would beat him up?  Did Charles secretly want his sister out of the way?

More important than an analysis of “why,” was the potential effect on Charles of being a bystander.  What would be the cost to his character and mental and emotional well-being?  What would be the effect on his conscience and self-esteem if he played along and didn’t speak up against the abuse or if he colluded by joining in the harassment of his sister in order to make friends with Brad?

Without knowing the real answers to the “why” questions, the pain, shame, anxiety and stress of watching his sister tormented and the guilty laceration of his conscience finally drove Charles to choose which side he was on.  He stood up for his sister and for high standards of conduct, but then he had to solve another problem; Brad was a head taller and 30 pounds heavier than he was.

In front of Sarah, Charles got in Brad’s face and told him to cut it out.  If Brad wanted to be his friend and play with him, he had to be nice to Sarah…or else

Most of the Brad’s in the world would back down but this one didn’t.  Angry words led to shoving and Brad grabbed Charles and threw him down.  At this point Charles and Sarah’s advanced planning gave them a tactical advantage.  Sarah, as tall and heavy as Charles, jumped on Brad’s back and the brother and sister piled on Brad and punched and kicked him.

As with most kid fights it was over fast.  Brad got the message; he was facing a team.  If he wanted to play with them he’d have to play with both of them.  If he wanted to fight he’d have to fight both of them.  No parents were involved and Brad chose to play with them and be nice to Sarah.

As much as the incident helped Sarah, Charles was the major beneficiary of his choice.  His self-esteem soared.  He had been courageous and mentally strong.  And he learned that he and his sister could plan and stand firm together.

In a different situation, Ellen was popular and Allison, who was outgoing but had no friends, wanted Ellen all to herself.  At school, Allison put-down and cut out anyone Ellen wanted to play with.  If Ellen refused to follow Allison, Allison would get hysterical, cry and wail that Ellen was hurting her feelings.  Ellen didn’t want to hurt Allison but she wanted to play with whoever she wanted to play with.

The situation came to a head during the summer.  Allison wanted to play with Ellen every day.  And on every play date, Allison would be nasty to Ellen’ younger sister.  She’d mock Jill, order her to leave them alone and demand that Ellen get rid of her younger sister.  They were best friends and there was no room for a little kid.

Numerous times at their house, Ellen’ parents asked Allison to include Jill, but to no avail.  Allison would agree, but as soon as their backs were turned she’d be twice as nasty to Jill.

Ellen faced the same choice that Charles had; hurt her sister in order to collude with her friend or lose a friend and classmate.

Ellen didn’t agonize like Charles had.  Ellen was very clear; colluding is not how a good person would act.  However, her requests that Allison stop only brought on more hysterical anger and tantrums.

Ellen didn’t want to play with Allison any more but didn’t know how to accomplish this.  When she told Allison, Allison threw another fit – hurt feelings and crying.

This situation required different tactics from Charles’ because Ellen was younger and arrangements for them to play during the summer and after school had to be made by their parents.

Ellen’ parents could have gone to Allison’s parents and told them what Allison was doing.  However, they’d observed that Allison’s parents had never tried to stop her hysterics, blaming and finger-pointing at school.  They’d always believed Allison’s accusations about other kids and added their blame.  They demanded that teachers do what Allison wanted.

Ellen’ parents thought that raising the issue with Allison’s parents would only lead to negativity, accusations and an ugly confrontation, which would carry over to school.

They decided to use an indirect approach; they were simply always too busy for Ellen to play with Allison.  The rest of the summer they made excuses to ensure there would be no play dates.  When school started, they made sure there were no play dates after school, even if Jill wasn’t there.  They didn’t want their daughter to be friends with such a stealthy, manipulative, nasty, control-freak like Allison.

In addition, they told Ellen’s teacher what Allison was doing and asked them to watch if Allison tried to control Ellen and cut out other kids.

Most important, Charles stopped being spectator and became an effective witness-participant.  Ellen also would not remain a bystander.  She made her feelings clear and her parents helped intervene.  Both children learned important lessons in developing outstanding character and values.

Tactics are always dependent on the specifics of the situation.  As parents wanting to help and guide your children and grandchildren, remember that there’s no one-right-way to act.  The people involved get to choose where they want to start the process of standing up as witnesses and participants.  You can get ideas and guidelines from books and CDs but on-going coaching, to prepare you for your “moments of truth,” is essential.  You will need to adjust your plan in response to what happens at each step along the way.

What do you do if the person in the next cubicle constantly gives you the silent treatment, glares, ignores your requests for information, makes belittling comments in meetings, puts you down in public, spreads false gossip about you, takes credit for what you did, accuses you falsely of making mistakes, tries to rally other people to be nasty to you and cuts you down to your manager? Even worse, what do you do if that’s your boss, and he also yells at you, makes personal and derogatory comments in front of the rest of the team, gives you unreasonable projects or deadlines so you’ll fail, evaluates you dishonestly and harshly, and is relentlessly critical?

Women, just as much as men, create hostile workplaces by verbal abuse and emotional intimidation.  They may even be more sneaky and manipulative.

What’s happened to you?  And what can you do?

In her column in the New York Times, “When the Bully Sits in the Next Cubicle,” and her blog post, “Have You Been Bullied at Work,” Tara Parker-Pope gives statistics for how prevalent these behaviors are.  Statistics are cold, but the individual pain of being treated this way is very hot.

I use the term “stealth bullies” for the subtle, sneaky, manipulative, critical, controlling workplace bullies who don’t use physical violence.  Most people at work let this behavior fly below their radar.  If we recognized and labeled these people as bullies, we’d be energized to resist.

Instead, many people take part of the blame and suffer in isolation.  They feel helpless and hopeless.

On an individual level, I think the first key to resisting is to recognize and label the actions as bullying so you’re galvanized to resist.  Then find allies and shine a light on it.  Think tactically and understand you’re in a war.  Because laws won’t help much, you’ll have to find other levers to exert pressure.

I don’t spend much time analyzing why bullies do it.  We know the major categories: personal dislikes, using brutality or someone’s back as a stepping stone, and ego stroking (“If I put you down, I’m one up).  You could probably reel off a few more.  In general, the approach of understanding doesn’t help.

I see hostile workplaces, verbal abuse and emotional intimidation not only in medical, legal and academic environments, but especially in government offices, non-profits and public service.  In those areas, people are often afraid of “confrontation” or of making “judgments” (someone is a bully).  In those areas, the typical culture thinks that the best way to stop bullying is to educate and rehabilitate bullies instead of simply stopping them first.  That’s like telling a battered wife (or husband) to endure the brutality while her husband gets therapy.

The purpose of most workplaces is not to be a therapeutic community for their workers.  Set high standards and enforce them at all levels.  But if the people at the top won’t dedicate themselves to stopping harassment and bullying, you won’t be able to stop it.  That’s like schools in which principals and teachers won’t stop bullying.

As a coach, consultant and speaker, I encourage people to fight to win.  The book, “How to Stop Bullies in Their Tracks” and the CD set, “Eliminate the High Cost of Low Attitudes,” can help but it’s crucial to design tactics for your specific needs and the situation.

But if you can’t win, don’t stay in a place where the powers are out to crush you mentally and emotionally, or where your spirit will be destroyed.

Iris’s manager knows everything.  He bullies Iris and her co-workers by being right and righteous; he’s sarcastic and demeaning.  He destroys teamwork by his constant criticism.  There’s never a word of praise, only correction and put-downs delivered in a haughty voice.  Every sentence starts with an unspoken, “Well, stupid, you should know …” or an exasperated, “I’m so frustrated; you’re so incompetent.” He acts superior while he runs down each employee to the other managers or bigger bosses.  He lists their faults and every mistake they’ve ever made.  There’s never a word of praise for their many accomplishments.  He seems to enjoy making each critical, hostile remark.  He says that it’s for their own good; it’ll help them become perfect.

Iris feels chastised, like she’s a child being corrected by a harsh parent.  She’s worked at the company for 15 years; her boss for 5.

What do you think should she do about his bullying?

Iris’s manager’s style of leadership is like the statement attributed to Captain Bligh of the Bounty, “The beatings will continue until morale improves.”  His verbal abuse creates a hostile workplace and it destroys her confidence and self-esteem.  She wonders if there’s a kernel of truth in what he says.  She’s also afraid of protest because he is her boss and she should respect his position, confrontation is distasteful and she might lose her job.

Iris is in a tough spot.  Her boss is a well-known type.  First, he’s a know-it-all who enjoys putting down people.  Second, he’s also the town gossip, dishing the dirt on everybody.  Bullies like him rarely change because of pressure from below.  After all, he does know best.

Doesn’t he sound like some parents we all know who think that the best way to help their children is to pound them relentlessly and embarrass them in public?  Deep down, these merciless parents do feel self-satisfied and righteous. Know-it-all bullies and town-gossips sometimes change when there’s strong, consistent pressure from above.  The pressure must be coupled with, “Change or you’re gone.”  But Iris’s manager has made himself seem indispensible to the bigger bosses, so Iris will have some difficult choices:

  • Be as straightforward as she can with the bigger boss, knowing that her manager will find out and try to get her fired.
  • Go to the bigger boss with most of the team, in hopes that the weight of numbers will sway the bigger boss.
  • Find a bigger boss that she thinks will act wisely and keep her from getting terminated.
  • Transfer to another department or look for another job – which is hard since Iris’s been there 15 years.
  • Take it as best she can until she retires.

Iris should realize that her manager will take whatever she does as mutiny and will try to strike back.  I’ve rarely seen know-it-alls and town-gossips change.  Iris’s in a tough fight.

Coaching and the book, “How to Stop Bullies in Their Tracks,” helped Iris see her boss as a bully.  She realized how skilled she was at work and that she could get other jobs.  She refused to waste 8 hours a day for the rest of her life in workplace-hell.  Her determination and courage soared.

She used the five-step process and decided to go to the big boss.  But the big boss only gave Iris a lecture on how valuable Iris’s manager was.  The big boss wouldn’t even let Iris make her case.

Two bullying bosses were two too many for Iris.  She resigned.  She was surprised when she rapidly received a number of better job offers.

Iris said that the big inspiration for her came when she had a name for what was happening – “bullying.”  That freed her from her self-imposed restraints.  She said that she felt the weight of the world lifted from her shoulders.  She now feels free and alive like she hasn’t for years.

I think that self-esteem begins with actions.  Strategic action (whether it works out the way we hope or not) increases confidence and self-esteem.  Iris got herself out of a situation that she couldn't change.

She was successful.  Notice I say that without any knowledge of the future – whether her new job will be better in the long run.  Success is measured by the right actions you take, not by how wonderful it works out each time.  In the long run, as you keep taking the right actions every day, you'll get more of the results you want.  And your personal and work space will have fewer bullies to bother you or waste your time.
