Visionary leaders often follow a simple formula to succeed. To avoid getting swamped by details they select independent, result-driven managers, train them, clarify goals and deliverables, and get out of the way.  Then they track progress. But how do you recognize managers who create ever-widening unhappiness, friction, turf fights, turnover and missed deadlines?

Here are four common examples of such problem managers: - see the original article for details.

  1. Weaklings and avoiders act as if their motto is, “If they don’t like me they’ll fight me, but if they like me they’ll work hard for me.”
  2. Bullies try to succeed thinking, “The beatings will continue until productivity and morale improve.”
  3. Turf protectors believe, “What’s good for me is good for everyone.”
  4. Snooping Puppet Masters seem to think, “Success depends on manipulating, blackmailing or destroying the competition.”

Leaders can see these problems in missed deadlines, high absenteeism, turnover and transfer rate, in exit interviews from a particular department or in anonymous suggestions and internal dissatisfaction surveys.  They might hear about them from an executive assistant, trusted manager or brave employee.  Discerning leaders will notice turf battles at budget meetings or looks passed around the table behind one manager’s back.

What can visionary leaders do?  You have more than enough on your plate and you can’t waste time in details trying to decide which of the fighting children is right.  But if you ignore the problems, they’ll grow into disasters.

The two key steps for stimulating change are: - see the original article for details.

  1. Be clear and firm: The manager must change or else.
  2. Bring in a consultant/coach to evaluate and act as the turn-around agent.

These problem managers will need:

  • Continued pressure to change.
  • Specific, individualized plans for how to succeed with a new approach.
  • Cue cards for exactly what to say and do in initial, small steps.
  • Expert guidance to help them pick the best situations to begin with.
  • Plans for consistency and perseverance; other people will distrust their new approach.
  • Behavioral signposts to measure progress.
  • Frequent review, counseling and independent checks to see that they’ve actually done what they claim.

Often, these problem managers can help themselves by telling other people that they are trying to change and will have to see success with their new approach.  Under these conditions, managers who want to continue rising in their companies can change their ways.

To be a successful administrator, basic operational savvy is necessary.  But to be a successful leader, you must also master human savvy. For example, Joe worked his way up through the financial ranks and had mastered three of the major skills of internal operational savvy:

  • Setting high performance standards.
  • Project management.
  • Financial soundness.

Joe’s teams met their goals within budget and deadlines.

But Joe was always passed over for promotions to leadership.  Why?  Basic operational savvy isn’t enough to make leaders even partially successful.

When I explained to Joe that he was missing the human savvy I’ll describe below, he said he couldn’t change.  He had strength of character and responded successfully to the ups and downs, and the challenges of business.  But he said he was an introvert.  He could achieve high performance in operational areas but it wasn’t his personality to excel in people areas.

Joe’s response is nonsense.  He doesn’t need to become an extrovert or develop the personality of an archetypal used-car salesman.  But if he wants to advance his career, he does need to master his innate human savvy—the universal human attributes for empathy and sympathy, for knowing what makes people tick, and for transmitting and enhancing passion and dedication.

Joe’s progress was halting when he was simply memorizing lists of how-to’s.  But his learning took off when he modeled himself after the subject of one of the best leadership books, “Team of Rivals: The Political Genius of Abraham Lincoln,” by Doris Kearns Goodwin.

Joe saw himself as having a personality similar to Lincoln: a melancholy introvert who could come out of his shell to make human contact.  Lincoln’s human savvy was a crucial component of his success.  Joe resolved, “If Lincoln could do it, so can I.”  Joe drove himself to use Lincoln as his guide and to learn what Lincoln learned.

One of the important personal skills Joe learned was critical listening.  Instead of listening only to the dictionary definitions of words, he trained himself to hear “the message behind the message.”

That essential information taught him what concerns other people have and what they really want.  Joe used what he learned in order to connect with his team on an emotional level, so he could help them dedicate to their mission.

Lincoln said that the most important task of a leader, once he has finally decided on a course of action, is to educate people so they are inspired to proceed on that course.  Lincoln used insightful comparisons and memorable stories to transfuse people with his vision, dedication and perseverance.  Joe realized that appropriate stories have an emotional impact greater than the effects of logical arguments.

Like Lincoln did, Joe can now tell memorable stories of his team’s effort and progress.  His staff is now enthused to achieve team and personal goals in the face of challenges that demand their best.

Joe also sets high behavioral standards and holds his staff accountable for behavior that reflects good attitudes.  He’s stopped bullies and even had some success getting difficult messages across to abusive, toxic staffHis best workers are happier now that he’s weeded out the slackers and bad apples.

Now his superiors say:

Many people teach basic operational savvy as if it’s all that’s necessary for leadership success.  But good administrators aren’t necessarily good leaders.  Basic operational savvy is necessary, but it’s not enough. Leadership success is more all or none.  You can succeed only if you master human savvy.

We all know micro-managers who need to back off.  But just as often, I see employees who refuse to accept accountability and supervision.  They want absolute control of their turf and will resist, sabotage and badmouth any supervisor who wants to integrate them into an effective team. For example, Rita, a high-ranking professional, goes over Tom, her direct supervisor, to complain to a senior manager that Tom is micromanaging and wasting her time, so she can’t complete her tasks.  Rita also complains that Tom doesn’t inform her of meetings, springs deadlines on her without warning and talks down to her.

We found that Rita simply didn’t want any oversight.  There were records of calls and e-mails documenting timely announcements of meetings, requests for her to attend meetings, and clarity in expressing tasks and timelines that she pretended she didn’t know about.  She also hadn’t return calls so she could say later that she misunderstood assignments and timelines, had good-sounding excuses to avoid meetings where she’d have to report progress and had never brought her issues to Tom.  Instead, she had badmouthed him behind his back to other managers and employees.

She sabotaged, harassed, bullied and abused him behind his back.  She tried to form a clique to disparage and undermine him with her constant negativity.

In their New York Times column, “From Dangerous Home to Safe House,” Amelia Duchon-Voyles, with Liz Welch, describes how Amilia helped a woman and child escape from a bullying and domestic violence situation.  They also described the mother’s progress toward standing up to her batterer and to establishing a steady life for her and her son. Good for all of them.  Their individual efforts, in emergencies, under duress, save lives.

  1. Don’t remain a victim.  Whatever your second thoughts, stop the harassment, bullying, abuse and domestic violence by getting away safely.  If you’re threatened, beaten, terrorized or abused, get away.  Don’t live in fear.  Don’t allow your children to grow up in fear.  In your heart of hearts you know that if you stay, you’re dooming your babies to a life of pain, stress and anxiety; negativity and depression; low self-confidence and self-esteem; increased chance of addiction, alcoholism and suicide.
  2. Find a safe house and helpers to get you away and to start a new and better life.  Seize any window of opportunity; you don’t need a plan with all the details worked out.  From a safe house you can make and carry out a better plan than you can when you’re terrified.
  3. Don’t worry about the stuff you leave behind.  It’s got his cooties on them.  You’ll get new.  More important than any attachment you or your children might have to the stuff, is the value of being free to breathe deeply again, to laugh and sing and dance with abandon, and to plan for a great future.
  4. Your children need your good example more than they need his bullying, abusive presence and any benefits you imagine of growing up with a bully for a father.  They need to be away from the fear.  The boys need to learn that bullying and violence won’t be tolerated or get them what they want.  The girls need to learn that they don’t have to tolerate abuse and battering.
  5. Don’t believe his promises.  You’ve heard them all before.  Don’t answer emails, texts and calls.  Your safe house helpers will help you get the police on your side.  Give up false hopes of rehabilitating him.  Later you can find a different love that feels good.
  6. Get stable over time.  You can get education, skills and a job or career to make a life in which you can get your own place.  Start stable routines for the kids.  Convince them that there’s light at the end of the tunnel.  Tell them hero/heroine stories.  Even though it takes time and hard work, they can be fine as adults – successful people and good parents.
  7. Don’t think about divorce and moving far away until later.  The people at the safe house will help you plan ahead.  Guilt and shame won’t help you now.  When you can stand up straight again, you’ll figure out how you let yourself slide into marriage hell and you’ll take steps to make sure it won’t happen again with a new boyfriend.

Be courageous, take the risk.  Your future, your children’s future is calling to you to make your lives better.  No matter what you say, if you stay your babies will believe your example.  They’ll think that being a bully or being a victim are acceptable ways to go through life.  Set a good example for your children.

For years I’ve watched bullies disrupt professional meetings and create hostile workplaces.  It’s bad enough when team members dominate meetings, but it’s always worse if it’s the boss who’s a control freak. Here are the top 10 tactics I’ve seen them use.  What situations and actions irritate and frustrate you most?

These methods are even worse when they’re repeatedly used.  But of course, that’s a sign of bullying behavior; bullies don’t change.  My top 10 are:

  1. Unprepared and latecomers – especially when they make a loud entrance.
  2. Interrupters – they may be show-offs or clowns; they may interrupt vocally or by eating and drinking loudly or they may use their cell phones, Blackberrys or computers.  They have the attention span of two year-olds.
  3. Boring ramblers with their lengthy personal conversations or digressions.
  4. Dominators and know-it-all authorities – their loudness, certainty and fast talk tend to shut other people down.
  5. Naysayers – they are relentlessly negative and can put down and block every proposal; “There are problems, we tried that, nothing ever works except my ideas.”
  6. Angry people who indulge in personal attacks and put-downs, belittling and bringing up old errors.  They’re often defensive but, after a while, who cares about their psychotherapy?
  7. Nit-pickers, distracters and side trackers who are full of irrelevant facts.  They prevent progress by correcting or arguing over irrelevant details.  They may want to re-think every previous decision; they never take action.
  8. Side conversation experts – their ideas, whims or self-important witticisms seem to them more important than the agenda.
  9. Editorial comments – they may be verbal or non-verbal, including snorting, rolling eyes, drumming fingers, turning their chairs around, laughing sarcastically and barely audible disparaging or ridiculing remarks.
  10. Passive-aggressive backstabbers – they keep quiet or even agree during meetings, but then disagree, complain or put down people after meetings.

We usually know how to resolve these problem behaviors, but most people don’t have the courage or the organization’s culture won’t allow you to act.

Often, the strong and clear voice of an outside consultant and coach can change these behaviors or empower managers and staff to remove these bullies.  I’ve often helped companies and even non-profits and government agencies create and maintain behavioral standards (team agreements, ground rules for professional behavior) that make meetings worthwhile and promote productivity.

Holidays bring out many bullies at home.  You know; the control-freaks who have to have things their way; the manipulative, guilt-tripping, back-stabbing, super-critical, put-down stealth bullies.  For example, Jane has a mother, brother and two sisters who are masters at these techniques.  She used to dread the holidays with the whole family, until she stopped their behavior. It’s funny how often the family of our hearts and spirits is not the family we grew up in.

What goes on in your family?  Do you have examples for the next posts on the holidays at work and bullying children during the holidays? Jane’s mother had guilt-tripped her all of her life.  Her mother’s voice dripped with hurt and pain when she whined, “You never loved me as much as your sisters did” and “You’re so selfish and uncaring, you won’t do the simple things I want for me, after all I did for you.”

Sister #1 always preened and pointed out how her children, husband and house were better than Jane’s.  At the same time, the sister’s husband hated Christmas.  He sounded just like Scrooge, “Christmas is humbug and fake.  I don’t want to waste my time, I won’t give presents and I won’t have fun.”  He was nasty the whole time.

Jane’s brother insisted that Christmas must be done his way; his way was the RIGHT way.  Jane was supposed to make a big spread for him at her house early in the morning, prepare the food he wanted and make her children do the activities he wanted.

Sister #2 bragged about how much more she gave her children than Jane did, and how much better she took care of their mother than Jane did.  She was the best child and she and her children were mom’s favorites.  Also without telling Jane, she invited extra people to come to Jane’s house.  Her husband was okay until he started drinking.  Then he criticized everything Jane did or had.  And he was relentless.

At least, Jane thought, I don’t have elatives that come to stay when I don’t want them or friends who bully me.  And this year, for the first time, Jane is looking forward to an afternoon with the extended family.  That’s because she won’t allow those old behaviors of theirs in her space.

With coaching and the techniques from the book and CD set, “How to Stop Bullies in their Tracks,” especially the staircase technique and the guideline of being as firm as she needed, Jane got over her own guilt and self-bullying, and set boundaries and behavioral rules for her family in her house.  She started two years ago by not getting hurt feelings, by calling it like it is and even being a little sarcastic.

She said to her mom, “Stop trying to guilt trip me.”  When he mother complained, “I was not.  I was simply telling you how I felt,” Jane didn’t argue.  Instead she firmly responded, “I never thought I’d have a mother who tries to manipulate me using guilt.  You’re just like grandma and what she used to do with you.”

We know that everyone talks about how wonderful their children are, and Jane was glad to listen to Sister #1 for a while.  But when her sister kept going on, and brought every conversation around to the inevitable comparisons, Jane finally said, with a smile, “Yes, you’ve convinced me again.  Your children are much better than mine.”  When her sister indignantly protested that wasn’t her intention, Jane didn’t argue about intentions.  Each time her sister repeated her nasty comparisons, Jane simply repeated what she had said.

Jane also laid down some rules without asking their opinions.  For example, she wants Christmas Eve and morning with her children, and their protests didn’t sway her.  She’s willing to give them the afternoon.  Also she no longer allows liquor on Christmas day.

Over the past two years, Jane has been steady about her challenges to her family.  She rarely debated or helped them do amateur psychoanalysis on why they behaved the way they did.  Their better behavior was her test.

She decided which values were more important to her and then made clear that her family had to change or she wouldn’t have them for Christmas.  More important than a family gathering with nasty people, was a wonderful time with her children.  And she didn’t argue with their protests and justifications.

Jane’s progress was not as fast and smooth as I’m telling in this short post, but it was steady.  She’s seen her family change over the last two years and she thinks that this Christmas will be a test for them.  She’s pretty sure that if she stands firm, they accept her rules for behavior she allows in her life.  Mostly she’s eager for the challenge.

We all have bullies in our family.  The holidays seem to bring out the best in some people, while they bring out the worst in others.

Of course, we need to design different tactics to fit everyone’s unique circumstances and the bullying patterns in individual families.  That’s what coaching and consulting are for.  Some people will be sweeter and softer than Jane, while others will be even more frank and straightforward.
